If espresso changes unpredictably after you adjust grind size or dose, first make the recipe measurable: weigh the dry coffee and the espresso in the cup, record shot time, and change only one variable per test. Keep the same coffee, basket and puck-preparation routine until you can see which change affected flow and taste. A faster or slower shot is evidence, not a verdict; judge the result by taste as well.
Start with a repeatable baseline
Before changing a setting, make two or more shots using the same coffee and workflow. For each one, record:
- Dose: the dry coffee in the basket, measured in grams.
- Yield: the espresso in the cup, measured in grams.
- Time: how long the shot takes, using the same start and stop points each time.
- Taste: note whether it seems sour, bitter, thin, heavy, balanced, or otherwise different.
- Setup: coffee and roast, basket, grinder setting, and any relevant machine settings.
A small espresso scale with a timer makes dose and yield easier to compare. Keep the basket, coffee, tamp and distribution routine, and machine settings steady while diagnosing. If the dose itself is drifting, correct that before using grind changes to chase the shot.
Change one variable at a time
If the shot runs too fast
First confirm that dose and yield match your recorded recipe. If they do and the shot also tastes under-extracted, move the grinder a small step finer. A finer grind generally slows water flow and increases extraction. Taste the next shot before deciding whether to adjust again.

If the shot runs too slowly
With dose and yield held steady, try a small move coarser when the shot is slow or tastes overly extracted. Again, judge by taste as well as time: flow speed alone cannot identify every flavor problem.
If you need to change the dose
Treat dose as a separate recipe change, not as a simultaneous fix for grind. Dose affects beverage strength and interacts with the coffee bed and flow. Check the basket’s capacity, weigh the new dose, and then reassess yield, time, and taste. Barista Hustle describes accurate dosing as a way to improve consistency in espresso strength; its stated ±0.2 g tendency for specialty-coffee bars is instructional context, not a universal requirement (Barista Hustle’s lesson on dose).

Grind and dose can also be deliberately balanced in recipe design: changing grind at a fixed brew ratio can change extraction and strength together. Barista Hustle illustrates a method that adjusts dose while grinding finer to increase extraction while targeting the same TDS (its fixed-TDS lesson). That is one approach, not the simplest way to diagnose erratic shots. For troubleshooting, isolate the change first; once the shot is repeatable, experiment with recipe adjustments as a new, recorded test.
Why a grinder adjustment may seem delayed
Grinders can retain some grounds. After a setting change, the next dose may include coffee ground at the previous setting, so the adjustment can appear to do nothing at first. Barista Hustle describes a case where a coarser adjustment seems ineffective for a couple of shots, followed by much faster shots as the retained grounds clear (Barista Hustle’s troubleshooting guide).

If your grinder is prone to retention, purge an appropriate amount after changing the setting, then weigh and evaluate the next dose. There is no single purge quantity that applies to every grinder. Record whether the shot becomes consistent after purging; that helps distinguish adjustment lag from a recipe or workflow problem.
Check the factors that make shots drift
If measured doses and workflow are stable but shots keep changing, check for other sources of variation before making larger recipe changes:

- Grinder cleanliness and retention: old grounds and retained coffee can affect what reaches the basket.
- Heat: grinder temperature can change during use and may affect consistency.
- Burr condition and alignment: wear or alignment differences can alter grind distribution and extraction.
- Distribution and preparation: inconsistent puck preparation can make flow vary even when the recipe is unchanged.

Follow the grinder maker’s maintenance guidance, and use qualified service for calibration or repair when needed.

There is no single dose or shot time that every coffee, grinder, basket, and machine should use. In a survey of 275 respondents circulated by the Barista Guild of America and SCA Research in March 2017, the SCA reported that 66% used an average dose between 18 and 20 g, 82% measured yield by weight, and respondents who did so reported an average output of 36.5 g. In the same survey, 51% reported an average extraction time between 25 and 30 seconds. These describe that survey population, not current requirements or targets for every setup (SCA’s account of the survey).
For your own setup, compare shots made with the same dose and yield, then use time and taste together to decide what to test next. A grinder number, a common dose, or a familiar time range cannot substitute for a repeatable recipe and sensory evaluation.

Keep a recipe log
A short log makes future adjustments interpretable. Record the coffee and roast, dose, yield, time, grinder setting, purge if used, and sensory notes. When you change a variable, add a new entry rather than overwriting the previous recipe. If a shot goes wrong, you can return to the last repeatable result instead of trying to reconstruct it from memory.
