Fix an inaccurate AI onboarding guide by treating it as a versioned product artifact, not a page of screenshots. Inventory every claim and prerequisite, compare them with the deployed system and current release records, reproduce the workflow from a clean environment, then publish the corrected path with explicit version context, ownership, tests, and a way for readers to report errors.
AI documentation needs a wider audit than ordinary UI help. A changed model identifier, prompt, retrieval index, tool permission, safety policy, or runtime can alter the result even when the screens look the same. The procedure below shows how to find those changes and keep the guide reliable after the repair.
Why AI onboarding guides become wrong so quickly
An onboarding guide is inaccurate when a reader following its stated prerequisites, actions, and expected result cannot reproduce that result in the supported environment. The visible interface is only one part of an AI system. A guide can appear current while silently referring to an old model, prompt, data source, tool schema, permission set, or deployment.

- Interface changes: buttons, navigation labels, settings locations, and account flows move or are renamed.
- Model changes: a model is retired, an alias points to a different version, context limits change, or default behavior is revised.
- Prompt and guardrail changes: system instructions, moderation rules, routing logic, or output schemas are updated without a matching documentation change.
- Data and retrieval changes: an index is rebuilt, permissions on a source change, or the guide assumes documents that no longer exist.
- Tool and API changes: function names, parameters, authentication scopes, SDKs, CLI commands, or configuration schemas change.
- Environment drift: development, staging, and production use different feature flags, regions, model registries, secrets, or network policies.
- Unmaintained examples: a code sample still runs syntactically but produces a different response, an error, or an unsafe action.
The Federal Trade Commission warns that incorrect or outdated documentation can cause mistakes. For an AI workflow, those mistakes can include sending data to the wrong place, granting excessive access, selecting an unsupported model, or trusting an output that no longer meets the documented safety expectation.

Start with an evidence-based inventory
Do not begin by replacing screenshots. First turn the guide into a list of testable statements. Include every prerequisite, command, UI action, permission, value, output, and warning. Give each item a status: confirmed, incorrect, missing, ambiguous, or environment-specific.
Inventory fields to capture
| Guide element | What to record | How to verify it |
|---|---|---|
| Product and deployment | Product name, edition, region, tenant, hosting model, and production or non-production status | Deployment records, environment configuration, and the running service |
| Account prerequisites | Required plan, invitation, identity provider, roles, billing state, and organization membership | Clean-account sign-in and current access policy |
| Interface path | Exact navigation labels, field names, defaults, and required selections | Current product UI in the supported tenant |
| Model | Full model identifier, provider, region, alias policy, context limit, and retirement status | Model registry, release notes, API or CLI schema, and runtime response |
| Prompt | Prompt text, version, variables, system instructions, expected output, and owner | Prompt registry, configuration, source control, and evaluation record |
| Data and retrieval | Sources, index or collection name, refresh schedule, filters, retention, and access rules | Approved architecture record and a retrieval test using known documents |
| Tools and integrations | Tool names, schemas, credentials, scopes, network access, and failure behavior | Current tool definitions, permission policy, and a controlled invocation |
| Expected result | Output format, quality or safety condition, latency assumption, and known limitations | Evaluation record and a fresh run with the documented inputs |
| Version context | Covered release, last-reviewed date, owner, reviewer, and change history | Documentation metadata and the corresponding release or change record |
Mark an item environment-specific when it is valid only for a named region, tenant, feature flag, data set, or deployment stage. Do not present such a step as universal.
Prioritize the dangerous mismatches
Repair items that can stop a user or create harm before cosmetic differences. The first pass should cover sign-in, roles and permissions, billing, data handling, model selection, safety controls, and production deployment. A wrong heading is inconvenient; a wrong permission scope or data destination is a control failure.

Establish the current source of truth
Use several records together rather than relying on the old guide or a single release note. The deployed behavior tells you what users experience; schemas and registries tell you what is supported; evaluations tell you whether the documented result is still acceptable.
Evidence hierarchy for an AI workflow
- Deployed product behavior: inspect the exact production or supported test environment the guide names.
- Release and deprecation records: identify renamed, removed, default, or behavior-changing features.
- API, CLI, and configuration schemas: confirm accepted fields, enum values, required scopes, and error responses.
- Model and prompt registries: verify immutable identifiers, aliases, prompt versions, owners, and approval state.
- Approved architecture and change records: confirm data flows, tools, guardrails, regions, and production-versus-non-production boundaries.
- Evaluation records: compare current outputs with the quality, safety, and formatting criteria promised by the guide.
If these sources disagree, pause publication and resolve the conflict with the technical owner. Do not choose whichever source is easiest to edit.

Record more than the interface version
For AI, a useful compatibility record includes all of the following:
- Model identifier and provider, including whether an alias can move.
- Prompt or system-instruction version, variables, and output schema.
- Retrieval sources, data-set or index version, filters, and refresh timestamp.
- Tool and function schemas, authentication scopes, and network policy.
- Guardrails, moderation configuration, routing rules, and monitoring thresholds.
- Runtime, SDK or CLI version, feature flags, region, and deployment stage.
- Evaluation suite, test data, acceptance thresholds, evaluator version, and approval date.
Australia’s AI Technical Standard Statement 7 calls for version management across models, datasets, code, algorithms, hyperparameters, system design, timestamps, authorship, licensing, changes, and approvals, with production and non-production distinctions. Apply that principle to the guide’s metadata and validation record.

Reproduce the guide from a clean state
A clean reproduction distinguishes a genuinely broken instruction from a stale account, cached setting, or undocumented privilege. Use a disposable account or isolated test tenant that has exactly the prerequisites the guide states—no hidden administrator access and no preloaded data unless the guide says they are required.
- Freeze the test context. Write down the environment, region, tenant, deployment stage, date and time, user role, browser or client version, runtime, model identifier, prompt version, data-set or index version, and feature flags.
- Prepare only documented prerequisites. Create the account, assign the stated role, install the stated tool version, and configure only the values the guide names. Record anything the workflow needs but the guide omits.
- Follow every step literally. Capture the exact label, field value, command, response, permission prompt, and resulting state. Do not silently substitute a newer model or infer a missing setting.
- Compare expected and observed results. Check not only whether the task completes, but also output structure, citations or retrieved items, safety behavior, error handling, latency assumptions, and side effects.
- Repeat the critical path. Run it at least once more after resetting state. For stochastic AI output, use the documented test inputs and evaluate the defined properties rather than expecting identical wording.
- Preserve evidence. Store sanitized logs, screenshots, request and response samples, error codes, and the environment record with the change.
Test code examples after any tool, SDK, API, or schema change. Automate these checks where practical so a future release catches the same failure without relying on a person to remember the guide.
Separate reproducibility from output variability
“The answer changed” is not automatically a documentation defect. Determine whether the workflow still satisfies its contract. A deterministic setup may require a fixed model version, temperature or sampling settings, seed policy, prompt version, and test data. If production intentionally permits variation, document the invariant requirements—such as valid JSON fields, refusal behavior, citation presence, or maximum length—and evaluate those properties instead of promising exact prose.

Rewrite the guide around the current path
Once the mismatch is understood, make the current workflow the only prominent path. Readers should not have to choose between several equally prominent versions.
Put prerequisites before actions
At the top, state the supported edition, deployment, region, account role, required tools, model and prompt versions, data access, estimated setup time if known, and any irreversible or billable action. Label each choice as required, optional, or environment-specific. If a value is an example rather than a safe default, say so next to the value.
Replace screenshots strategically
Replace an image when a label, control, permission state, or result has changed. Crop screenshots to the relevant control, redact identities and secrets, include the product version or date in the caption when it matters, and provide equivalent text instructions so the guide remains usable with a different layout or assistive technology. Avoid screenshots for values likely to change frequently; a text path and a named setting are easier to maintain.
Make examples executable
For each code or command example, specify the runtime and tool version, required environment variables, authentication scope, expected success response, and a safe way to clean up. Use a harmless test data set. If a request can create records, incur cost, call an external tool, or expose data, mark that consequence before the example and provide a non-production variant.
Keep one current path and quarantine old paths
Archive older versions separately with their coverage date and a prominent warning. Do not leave obsolete instructions in search-visible tabs, collapsed accordions, downloadable PDFs, or copied snippets without a warning. Google’s documentation guidance emphasizes that a small set of fresh, accurate documents is better than a large collection in disrepair and recommends deleting dead documentation.

Handle deprecated and breaking changes explicitly
When a feature, endpoint, model, or configuration is deprecated or breaking, place the warning before the affected step. State who is affected, the date or release, the replacement, the migration prerequisites, and the consequence of doing nothing.
Migration warning pattern
Warning: This workflow uses the retired model identifier <old-id> and will fail after <date> in <environment>.
Follow that warning with the supported replacement, any prompt or schema changes, an evaluation requirement, and a rollback or fallback plan. Remove the old path from the main procedure after the migration window. If an archived path must remain for audit or legacy users, label it “archived,” show its coverage date, and link it to the migration instructions within your own documentation system.
Do not hide breaking behavior in a footnote
A changed data destination, permission scope, safety control, model behavior, or production deployment requirement deserves the same prominence as the action it changes. Microsoft’s maintenance policy dated 2026-10-01 identifies API, CLI, schema, deployment, feature, deprecation, and user-reported changes as documentation triggers and calls for migration guidance.
Validate before publishing
Validation should cover both the document and the workflow it describes.

Document checks
- Every internal and external link resolves to the intended destination.
- Headings, lists, code blocks, screenshots, and tables render correctly.
- Terminology, capitalization, model identifiers, and version numbers are consistent.
- Examples contain no live secrets, personal data, stale domains, or unsafe production commands.
- Prerequisites appear before the first action that depends on them.
- Optional choices are labeled and environment-specific claims are qualified.
- The owner, reviewer, coverage version, and ISO 8601 last-reviewed date are visible.
Workflow checks
- Run the complete setup from a clean account or test tenant.
- Execute every code sample after the relevant tool or code update.
- Verify model, prompt, retrieval, tool, guardrail, and monitoring configuration against production records.
- Run the documented evaluation set and record pass or fail against stated thresholds.
- Test expected errors, denied permissions, missing data, unavailable models, and rollback behavior.
- Have a technical reviewer reproduce the high-risk steps independently.
AWS guidance treats prompts as managed assets rather than simple text files. Its recommended controls include recording a prompt’s purpose, rationale, expected output, and evaluation metrics; peer review; an audit trail; staging; and promotion only after tests pass. Apply those controls whenever the guide instructs readers to create or change prompts.

Publish visible ownership and version context
Readers need to know whether a guide is intended for their environment and whom to contact when it is wrong. Add a metadata block near the title or prerequisites:
Owner: AI Platform Documentation Team
Technical reviewer: Platform Engineering
Applies to: Production, us-east region, Standard edition
Model: provider.model-name.2026-08-15
Prompt: support-triage v4.2
Data/index: support-kb-2026-10-10
Tool/runtime: SDK 3.7, Python 3.12
Last reviewed: 2026-10-18
Feedback: Report an error using the documentation issue form
Use a real ISO 8601 date, such as 2026-10-18 or 2026-10-18T14:30:00Z, and update it only after the guide has been reviewed—not merely when its page template changes. Name a technical owner and a reviewer. Add an audit trail for material changes, including who approved a model, prompt, data, or guardrail update.
Choose a maintenance model that matches the risk
A periodic editorial queue is not sufficient for a guide that can change with every deployment. Compare maintenance approaches against the dimensions that matter:

|---|---|---|---|---|---|
| Periodic documentation queue | Guide is reviewed later, separately from software changes | Usually text, spelling, and link checks | Often UI-focused | May have informal ownership | Low-risk, slowly changing reference material |
| Release-coupled update | Guide changes in the same pull request or release as the product | Clean-environment rehearsal and executable examples for affected paths | Model, prompt, data, tools, evaluations, and runtime are reviewed when changed | Named owner, reviewer, date, and change record | Production onboarding and high-impact workflows |
| Hybrid continuous model | Automated triggers open work immediately; scheduled reviews cover the whole guide | Automated checks plus risk-based manual rehearsal | Lifecycle metadata and evaluation gates, with broader milestone audits | Deprecation policy, feedback channel, analytics, and audit trail | Large AI platforms with frequent releases and multiple environments |
For most production AI onboarding, use release-coupled updates plus a scheduled full-guide review. Google recommends changing documentation in the same change list as the code change. That coupling prevents a known-breaking release from waiting in an unrelated documentation backlog.
Turn reader feedback into maintenance triggers
Provide one obvious error-reporting route on the page. Ask reporters for the guide URL, environment, step, expected result, observed result, timestamp, account role, and a sanitized error message. Never ask them to paste secrets or personal data.
Open a review whenever any of these events occurs:
- API, CLI, SDK, configuration schema, deployment, model, prompt, feature, or deprecation change.
- Change to a data source, retrieval index, tool schema, guardrail, monitoring threshold, or permission policy.
- User report, support trend, analytics signal, failed evaluation, or incident involving the guide.
- Release to a new region, edition, tenant type, runtime, or production architecture.
- Scheduled milestone review, even when no change has been reported.
Microsoft’s change guidance describes advance notifications and evaluation channels that help teams assess user-impacting changes before broad rollout. Use that time to rehearse the guide against the candidate release and publish migration notes before users encounter the break.
Troubleshoot the most common stale-guide failures
| Symptom | Likely mismatch | Repair |
|---|---|---|
| The sign-in or setup button is missing | Edition, tenant, region, feature flag, or role changed | Verify the supported deployment and role in a clean account; document the exact entitlement and alternate path. |
| A model identifier is rejected | Model retired, alias moved, region unavailable, or schema changed | Check the model registry and deprecation record; name the supported immutable identifier and add a tested migration. |
| The workflow succeeds but answers differ | Prompt, model, retrieval data, sampling, tool result, or evaluation version changed | Capture all AI lifecycle versions, test contract properties, and revise the expected-result section. |
| A request returns 401 or 403 | Credential, role, scope, network policy, or production boundary is wrong | Compare the guide with the current permission policy; show the least-privilege scope and a safe non-production test. |
| A screenshot does not match | UI release, responsive layout, experiment, or account edition differs | Replace the image, add text navigation and applicability metadata, and avoid relying on pixel positions. |
| Code example fails after an update | SDK, runtime, endpoint, parameter, or response schema changed | Pin and state the tested tool version, update the example, run it in isolation, and document the expected response and errors. |
| Readers report a dead link | Vendor page moved, access is restricted, or a copied URL was truncated | Run link checks, replace the destination with the canonical current page, and inspect downloadable and archived copies. |
| Production behavior cannot be reproduced in staging | Different model, data, tools, flags, region, monitoring, or secrets | List production and non-production differences explicitly; do not claim staging proves production behavior. |
A repeatable repair checklist
- Triage and scope: mark every guide statement confirmed, incorrect, missing, ambiguous, or environment-specific; fix high-risk blockers first.
- Establish truth: reconcile deployed behavior, release notes, schemas, registries, architecture records, and evaluations.
- Reproduce cleanly: follow the documented prerequisites without hidden privileges and preserve sanitized evidence.
- Rewrite: put the current path first, state prerequisites before actions, label optional choices, replace stale screenshots, and make examples executable.
- Handle retirement: warn before obsolete steps, provide a tested migration, and archive or remove the old path.
- Review: assign an owner and technical reviewer; update the guide in the same change as the software where possible.
- Validate: run link, formatting, spelling, completeness, code, workflow, error-path, and AI evaluation checks.
- Publish metadata: show the covered environment, model and prompt versions, owner, reviewer, ISO 8601 review date, and feedback route.
- Maintain: trigger reviews for releases, configuration and lifecycle changes, deprecations, incidents, and reader reports; conduct full reviews at defined milestones.
This process makes accuracy observable. A guide is trustworthy when a reader can reproduce its supported outcome against the current deployed system, understand which versions and environments it covers, and report a mismatch that has a clear owner and response path.
