Ghost usually stops sending mail for one of four reasons: the production mail block is missing or stale, Gmail authentication is rejected, the hosting network blocks the SMTP port, or the message is accepted by SMTP but filtered before it reaches the inbox. Fix it in that order: verify Ghost’s active production configuration, restart Ghost, choose either direct Gmail SMTP or an administrator-managed Workspace relay, correct authentication and ports, then check MX, SPF, DKIM, DMARC, spam filtering and Google logs.
What “Ghost is not sending mail” can mean
Ghost sends transactional messages such as staff invitations, member signups, password resets and magic login links through its configured mail transport. In a self-hosted production install, mail configuration is required; a development setup that appears to work without it is not evidence that production is configured correctly.

There are two separate handoffs to diagnose:
- Ghost to an SMTP server: Ghost must connect, negotiate TLS, authenticate and submit the message.
- SMTP server to the recipient’s mailbox: the receiving system must accept the sender, pass policy checks and place the message in the inbox rather than spam or quarantine.
A successful first handoff does not guarantee inbox delivery. Treat a connection error, an SMTP rejection and a missing inbox message as different problems.
Start with the fastest diagnosis

1. Verify Ghost’s production mail configuration
Open the configuration Ghost is actually running
On a self-hosted production installation, inspect the active production configuration file and confirm that a mail object exists, uses SMTP transport and contains valid provider credentials. Editing a different environment file has no effect. Keep a backup before changing JSON, and make sure the file remains valid JSON.

}The exact host, port, encryption and credential fields must match the service you selected. Do not copy a Gmail example while intending to use a Workspace relay or a dedicated provider. Use a real, monitored sender address, and check whether a configured support or newsletter address is overriding Ghost’s default sender unexpectedly.
Restart after every configuration change
Save the file and run:
ghost restartWithout a restart, the running Ghost process can continue using the old settings. Send a fresh test message after the restart rather than relying on a previously queued link or reset email.
Check the sender before testing
- Use a mailbox or domain that you control and can monitor.
- Make the visible sender and envelope sender consistent with the account or relay policy.
- Confirm that the support or newsletter address configured elsewhere in Ghost is not replacing the address you expect.
- Never publish an ordinary account password in a configuration file when the account requires an app password or relay credential.
2. Choose the correct Google SMTP path
Direct Gmail authentication and organization-managed Google Workspace relay are different architectures. Pick the one permitted by your account and security policy; changing only the hostname will not make an unauthorized path work.

Direct account authentication
For a directly authenticated account, use smtp.gmail.com with the TLS mode and port required by Google’s current SMTP guidance. The account must be allowed to authenticate from the Ghost server. If the normal interactive sign-in cannot be used, Google’s guidance is to configure an app password where the account and organization policy support it.

Workspace SMTP relay
For organization-managed sending, use smtp-relay.gmail.com. A Workspace administrator must create and maintain the relay rule. The rule can require TLS, restrict source IP addresses, limit envelope-sender domains and require account authentication. A correct hostname still fails if the Ghost server’s IP is not approved, the envelope sender is outside the permitted domain or the organization’s licensing and security policy does not allow the chosen method.
Ask the administrator to confirm the exact port, encryption requirement, authentication method and source-IP rule before changing Ghost. Relay policy is evaluated by Google before a message is accepted.

Use an app password only when it is supported
If the account’s security policy permits app passwords, create one in the account’s security settings and place that generated secret in Ghost instead of the normal account password. Treat it as a credential: restrict file permissions, avoid putting it in tickets or screenshots, and revoke it if exposed.
Some Workspace organizations disable app passwords or require administrator-managed relay authentication. In that case, repeatedly generating app passwords will not solve the rejection. Use the relay policy the administrator has approved, such as IP allowlisting, an authenticated relay account or both.

Interpret common SMTP responses
530: the server generally requires authentication or a secure connection before accepting mail. Check TLS mode and whether authentication occurs before submission.535: authentication failed. Recheck the account name, app password, secret formatting and account policy.- Relay authorization denied: the source IP, authenticated account, envelope sender or recipient is outside the administrator’s relay rules.
- Unauthorized HELO/EHLO or envelope sender: the server identity or sender domain is not permitted by the relay policy.
Capture the complete server response from Ghost’s log. It is more useful than changing unrelated Ghost settings at random.
4. Check ports, firewalls and hosting-network limits
Google Cloud Compute Engine: avoid port 25
Google Cloud blocks traffic on port 25 from Compute Engine instances. A Ghost server there can time out even with perfect credentials. Ghost’s documented workaround is to configure the SMTP transmission port as 2525; using a provider that supports 2525 is another option.
This restriction is specific to the hosting network. Do not infer that every server blocks port 25, but do confirm outbound rules with your host before troubleshooting credentials.
Use the error to narrow the network fault
- Timeout: investigate blocked egress, a security-group rule, DNS resolution or a provider endpoint that is unreachable from the server.
- Connection refused: confirm the port and hostname, and check whether the remote service is listening on that port.
- TLS negotiation failure: verify that the port and encryption mode match; implicit TLS and STARTTLS are not interchangeable settings.
- Authentication response after connection: the network path works, so focus on credentials and policy instead of firewall changes.
Allow outbound traffic only to the SMTP service and port you need. Avoid disabling a firewall globally as a test.

5. Separate SMTP acceptance from inbox delivery
Confirm the recipient domain’s MX records
If Ghost logs a successful SMTP handoff but the message is absent from Gmail, first check the recipient domain’s MX records. Google states that Workspace MX records must point to Google’s mail servers for Workspace mail flow. An incorrect, partially migrated or stale MX setup can send mail somewhere other than the mailbox you are checking.
Check every filtering layer
- Search the recipient’s Spam folder and any user-created filters.
- Check administrator quarantine and domain-level routing rules.
- Use Google Workspace Email Log Search to determine whether Google received, rejected, delayed or quarantined the message.
- Compare the exact recipient, timestamp, sender and subject with Ghost’s send log.
Align SPF, DKIM and DMARC
For domain-based sending, authorize every system that sends mail for the domain. Ghost recommends SPF, DKIM and DMARC configuration to improve deliverability. Google also identifies SPF, DKIM and authenticated external SMTP as common application-mail paths.

- DKIM: enable signing with the sending service and publish the selector’s DNS record exactly as provided.
- DMARC: set an alignment policy that matches your sender domain and review aggregate reports before tightening enforcement.
Do not add a provider to SPF merely because it is installed; add only systems that genuinely send mail for the domain. If you change providers, update DNS and signing configuration together.

Inspect Ghost’s production logs around one newly generated message. Record the timestamp, recipient, sender, SMTP hostname, port and complete error text. A useful sequence is:

- Generate a new password-reset or magic-link message.
- Watch the Ghost log while it is sent.
- Classify the result as no connection, SMTP rejection, accepted handoff or unknown delivery.
- For accepted handoffs, search Google’s Email Log Search with the same timestamp and recipient.
- Change one variable at a time—credential, port, TLS mode or relay policy—then repeat the test.
Ghost uses Nodemailer under the hood and attempts to use the direct mail service when available, so a Nodemailer connection or SMTP response in the log points to transport configuration rather than member or theme content.
7. Know the practical Gmail and Workspace limits

These figures are not a promise that Gmail is suitable for newsletters or sustained bulk traffic. A Ghost publication with growing membership should calculate expected transactional and newsletter volume and verify the organization’s current limits before choosing direct account SMTP.

Ghost’s configuration guidance documents Mailgun for transactional and bulk email and includes an Amazon SES SMTP example. Consider a dedicated provider when Workspace policy forbids app passwords, relay administration is unavailable, you need provider-level event logs, or newsletter volume and sender reputation should be separated from employee mail.
- Mailgun: documented by Ghost for transactional and bulk sending; verify the sending domain and use the provider’s SMTP credentials.
- Amazon SES: documented by Ghost with an SMTP configuration example; complete regional setup, identity verification and domain authentication before sending.
Moving providers does not remove the need for SPF, DKIM, DMARC, a valid sender and correct DNS. It changes who owns the SMTP credentials, queue, event logs and delivery controls.

Final verification checklist
- The active production configuration contains a valid SMTP
mailobject. - The sender address is real, monitored and allowed by the account or relay policy.
- The SMTP hostname, port and TLS mode match the selected Google path.
- The credential is an app password or relay secret when policy requires it—not a blocked normal password.
- Workspace relay rules permit the Ghost server’s source IP, envelope sender and authentication method.
- Google Cloud hosts use a permitted port such as 2525 instead of blocked port 25.

- SPF, DKIM and DMARC authorize and align the actual sending service.
- Spam, quarantine and Email Log Search were checked for the exact test message.
Bottom line
Fix Ghost mail from the inside out: activate the correct production SMTP block and restart Ghost; choose direct Gmail authentication or an administrator-managed Workspace relay; use the required app password, relay policy and port; then prove delivery with MX, authentication records, spam/quarantine checks and Google logs. If policy, limits or diagnostics make Gmail unsuitable, move Ghost to a dedicated transactional SMTP provider rather than weakening account security or repeatedly changing unrelated settings.
