Fix Total War: SHOGUN 2 by testing one cause at a time: verify the Steam installation, remove every mod (including files added manually), update Windows and graphics drivers, isolate Steam Overlay and security software, repair missing Visual C++ components, test administrator and compatibility settings, then reset the game’s user-data folder without deleting saves. The correct step depends on where the failure occurs, so note whether the game fails before the launcher, after Play, at the splash screen, during loading, or only inside a campaign.

SEGA’s current guidance does not establish one universal cause or guaranteed black-screen fix for SHOGUN 2. The sequence below is a reversible diagnostic process for the Steam edition on a current Windows PC.

Record the exact failure before changing anything

Write down the last visible stage and any message. “Won’t launch” can mean Steam returns to the Play button, the launcher opens and closes, a black window appears, or a campaign crashes after loading. Those are different evidence points.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  • Before the launcher: Steam shows “Running” briefly, then stops, or nothing opens.
  • After pressing Play: a launcher appears but the game never reaches its splash screen.
  • At the splash screen or first menu: the window is black, freezes, or closes.
  • During loading: a specific battle, campaign, or save triggers the crash.
  • Only with a particular save: the installation may be healthy while that save or its associated mod state is damaged.

Capture the Windows edition and build, graphics processor model, driver version, whether the computer has integrated and dedicated GPUs, your mod status, and the exact error text. Do not change several settings between tests; otherwise you cannot tell which change mattered.

Prepare a controlled test

Use the same save, display, and launch route when comparing results. Close unrelated overlays and record whether Steam itself is running normally. Keep a short log with the date, change made, failure stage, and result. This prevents a successful test from being lost when a later setting is changed.

Back up saves and custom files before removing anything. A backup lets you restore one variable at a time and prevents an attempted fix from becoming a data-loss problem. If you are testing a mod conflict, do not restore all subscriptions at once; restore only the files needed for the next comparison.

1. Verify SHOGUN 2’s Steam files

Steam’s file check is the safest first repair because it compares the local installation with Steam’s copy and reacquires files that fail validation. SEGA lists this as the first step in both its current Steam troubleshooting and legacy-title guidance.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  1. Open Steam and select Library.
  2. Right-click Total War: SHOGUN 2 and choose Properties.
  3. Open Installed Files.
  4. Select Verify integrity of game files.
  5. Wait for Steam to finish, then launch the game once with no other change.

A verification result is not a diagnosis by itself. If the game still fails at the same stage, continue to the next test rather than repeatedly running verification. Steam can repair installation files, but it does not reset per-user preferences or remove every manually installed mod.

How to read the result

If Steam reacquires files and the game now launches, the installation layer was involved, but do not assume every later crash has the same cause. Test a clean, unmodded launch before restoring custom files. If verification reports no issue yet the failure remains, that result shifts attention to preferences, mods, drivers, permissions, or compatibility rather than proving the entire computer is healthy.

2. Run a genuinely clean, mod-free test

Workshop subscriptions and files copied into the game directory are separate variables. For this test, use an unmodified installation and keep a record of anything you remove so it can be restored selectively.

Disable Workshop content

  1. Open SHOGUN 2’s Steam Workshop or subscribed-items management page.
  2. Unsubscribe from, or otherwise disable, every mod used by the game.
  3. Restart Steam before launching the game again.

Unsubscribing may not remove files that an older mod installer or manual installation placed in the game folder.

Inspect manually added files

Use Steam’s Properties > Installed Files > Browse command to open the installation directory. Review the instructions for each manually installed mod and remove its added files or restore the original files as directed by that mod’s author. Do not delete the entire folder at random: keep a backup or a written list of what was changed. Verify the files again after cleanup, then test the game before reinstalling any mod.

If the clean test works, add modifications back one at a time. Launch after each addition; the first change that reproduces the failure identifies the variable to investigate.

Why a clean test matters

A Workshop unsubscribe proves only that Steam will no longer download that item. It does not prove that a manual installer, replacement file, or old configuration has gone. A clean test therefore has two parts: disable subscriptions and remove manually added content according to the relevant installation instructions. If the game fails identically after both parts, the evidence points away from the mod layer.

3. Update Windows and select the correct graphics processor

SEGA identifies outdated or incompatible Windows and graphics drivers, and incorrect GPU power selection, as possible contributors. These are possibilities, not confirmed causes in every SHOGUN 2 case.

Install pending Windows updates

Open Settings > Windows Update, install available updates, restart, and test SHOGUN 2 before changing another setting. On Windows 10 or 11, also install any optional graphics-related update offered for your system if your normal maintenance policy allows it.

Update the graphics driver

Install a current driver for your GPU from its manufacturer’s official support channel, then restart Windows. Record the old and new driver versions. If the problem began immediately after a driver update, rolling back through Device Manager > Display adapters > your GPU > Properties > Driver can be a separate diagnostic test; do not change drivers repeatedly without noting the result.

Choose the dedicated GPU on hybrid systems

Laptops and some desktops expose integrated and dedicated graphics. In Settings > System > Display > Graphics, add the SHOGUN 2 executable if it is not listed, open Options, choose High performance, save, and relaunch. Vendor control panels may have an equivalent per-application setting. This test matters when the game opens on an unintended power-saving GPU, but selecting High performance does not guarantee a fix.

Do not combine a driver update, GPU reassignment, and compatibility change in one reboot cycle if you want useful evidence. Test after each individual change and write down whether the black screen moved, disappeared, or remained at exactly the same stage.

4. Isolate Steam Overlay and security software

Disable Steam Overlay for one test

In Steam, open the game’s Properties, select General, and turn off Enable the Steam Overlay while in-game. Launch SHOGUN 2 and reproduce the symptom once. If the result changes, leave the overlay disabled while you check for an overlay conflict; if nothing changes, restore the original setting before proceeding unless you need it disabled for further testing.

Test antivirus or firewall interference safely

Security software can block a launcher, executable, or runtime component. Use a short, supervised test with protection disabled only if your security product’s policy permits it. Disconnect from untrusted networks, launch the game once, and immediately restore protection. A safer alternative is to add Steam and the SHOGUN 2 executable to exclusions after the test indicates blocking. Never leave antivirus or firewall protection off as a permanent remedy, and do not create an exclusion merely because the game crashes.

Separate overlay symptoms from security symptoms

Test the overlay first because it is a single Steam setting and easy to reverse. Test security software separately and record whether the launcher, executable, or a runtime component was blocked. If neither test changes the failure stage, restore the original settings and move on instead of leaving broad exclusions in place.

5. Check prerequisites, permissions, and the Windows account

Repair Visual C++ components when indicated

SEGA points to the Visual C++ redistributables stored under Steam’s shared _CommonRedistvcredist folder when runtime components are missing. Open the game’s installation location through Properties > Installed Files > Browse, move to the shared redistributable folder if present, and run the appropriate installers. Choose Repair when that option is offered, restart Windows, and test again. Do not repeatedly reinstall runtimes without an error or symptom that suggests a missing component.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Try administrator launch once

From the folder opened with Browse, locate the game executable, right-click it, choose Properties > Compatibility, and select Run this program as an administrator for a single test. If it changes the result, review folder permissions and security software rather than assuming administrator mode is the permanent solution. Running the executable directly can also bypass Steam-specific behavior, so record whether the failure differs from a normal Steam launch.

Use a separate administrator Windows account as a conflict test

SEGA’s general troubleshooting recommends testing another Windows account with administrator rights. Create or use a temporary account, sign in, install or access the game through Steam as required, and test without copying custom settings from the original profile. A successful launch on the second account points toward per-user permissions, profile data, or background software in the original account; it does not prove the game files are damaged.

6. Test Windows compatibility mode for this legacy title

SEGA classifies SHOGUN 2 among its legacy titles and warns that older games may not be fully compatible with current operating systems. Its official sentence is: “Due to the age of some of our titles, they might not be fully compatible with current operating systems.” Compatibility mode is therefore a supported experiment, not a guaranteed black-screen setting.

  1. In Steam, open the game’s Properties > Installed Files > Browse.
  2. Right-click the game executable and choose Properties.
  3. Open the Compatibility tab.
  4. Enable Run this program in compatibility mode for, choose one older Windows option, and select Apply.
  5. Launch and record the result. If unchanged, test another available older Windows option rather than enabling several unrelated settings at once.

There is no SEGA-published compatibility choice that fixes every SHOGUN 2 installation. If a setting makes the game worse, clear it and return to the previous configuration.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

7. Reset preferences and cache without losing saves

A damaged preference or cache can survive file verification because it lives in your Windows user profile. SEGA’s procedure is reversible if you preserve the folder first.

  1. Enable hidden items in File Explorer if the AppData folder is not visible.
  2. Open C:UsersYOURUSERNAMEAppDataRoamingThe Creative Assembly.
  3. Create a backup folder outside that location and copy the SHOGUN 2 folder into it. Preserve the backup until testing is complete.
  4. Move the original game folder out of The Creative Assembly rather than permanently deleting it.
  5. Launch SHOGUN 2. The game should create fresh preferences and cache data if it reaches that stage.
  6. If it starts, close it and copy the save folder back from the backup. Restore other settings selectively, testing after each group.

Do not delete the folder before backing it up. Moving it tests per-user data; it does not repair the Steam installation, and it may reset graphics, control, and display preferences.

Restore data in a controlled order

First confirm that the new profile launches. Then restore the save folder and test. Restore configuration files only after the save test succeeds, because bringing back every old preference at once can recreate the original failure. Keep the untouched backup until you have completed several launches and confirmed the affected campaign behaves as expected.

Use the symptom and result to choose the next branch

Observed result Most useful distinction Next action
Steam returns to Play immediately Installation, permissions, runtime, security, or launcher conflict Verify files, test administrator launch, check Visual C++ components, then isolate security software.
Launcher opens but the game never appears Launch configuration, overlay, GPU selection, or compatibility Disable Overlay, select the intended GPU, update drivers, and test compatibility mode.
Black window before the menu Display initialization, driver, GPU, preference, or compatibility issue Update or change the GPU path, reset AppData, and test one compatibility option.
Crash only with mods Third-party content or leftover manual files Remove Workshop and manually added files, verify, then restore modifications one at a time.
Crash only in one campaign or save Save-specific or campaign-state problem Test a new campaign with the clean profile; preserve the affected save while escalating.
Works in a new Windows account Original profile permissions, cache, or background software Compare profile settings and use the backed-up AppData reset rather than reinstalling blindly.

What each check can and cannot prove

Diagnostic category Check that tests it What a positive result means
Installation files versus user preferences Steam verification versus moving the AppData folder Only the corresponding layer is implicated; neither test proves the other layer is healthy.
Game content versus third-party modifications Clean Workshop and manual-file test A failure that disappears when clean points toward a modification or leftover file.
System compatibility versus launch configuration Windows/driver/GPU updates versus compatibility mode These are separate experiments; success with one does not identify a universal cause.
Steam interference versus Windows account conflicts Overlay/security test versus a second administrator account The result indicates where to investigate, not that Steam, Windows, or hardware is definitively defective.

Common mistakes that make diagnosis harder

  • Running verification repeatedly: one completed check is useful; repeating it without another change adds no new evidence.
  • Unsubscribing but leaving manual files: older Total War mods can add files that Workshop management does not remove.
  • Deleting AppData outright: this can remove saves and settings that you could have preserved by moving the folder.
  • Changing several variables together: a driver update plus compatibility mode and a new GPU assignment cannot identify which change helped.
  • Leaving protection disabled: security software should be restored immediately after a supervised test.
  • Restoring every mod after a successful launch: add one modification at a time so the first reproducing change is visible.

When reinstalling is reasonable—and when it is not

Reinstalling is not the first response to every crash. Verification repairs many installation problems without downloading the whole game, while mod files and AppData data can remain after a reinstall. Consider a full reinstall only after recording your settings and saves, removing or backing up manually added files, and completing the verification, clean-mod, driver, overlay, runtime, compatibility, and profile-data tests above.

If you do reinstall, uninstall through Steam, restart Windows, install the game again, and perform one unmodified launch before restoring mods or backed-up settings. A successful clean launch followed by a crash after restoring a mod or profile file identifies what to test next.

Escalate with reproducible details

If SHOGUN 2 still crashes, fails to launch, or shows a black screen, contact SEGA through its SHOGUN 2 support section or use Steam’s technical-support page. Include:

  • The exact failure stage and whether it is reproducible.
  • Windows version and build.
  • GPU model, driver version, and whether the system has hybrid graphics.
  • Whether Steam file verification completed and what it reported.
  • Whether Workshop subscriptions and manually added files were removed.
  • Overlay, security-software, administrator, compatibility, and AppData-reset results.
  • The game’s launch options, affected campaign or save, and every displayed error message.

SEGA’s Steam troubleshooting was updated 5 March 2026, its legacy-title guidance 17 February 2026, and its general troubleshooting 28 April 2026. Those materials provide the diagnostic checks above but do not publish a SHOGUN 2-specific success rate, crash statistic, or single black-screen remedy. Reporting the exact branch results gives support a reproducible case instead of a generic “it won’t launch” description.

Frequently Asked Questions

What should I try first when SHOGUN 2 will not launch?

Verify the Steam installation once through Library > Properties > Installed Files > Verify integrity of game files. Then test a launch with all Workshop and manually installed mods removed.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Can unsubscribing from Workshop mods remove every mod file?

No. SEGA’s legacy guidance warns that manually added files may remain in the game folder. Inspect the installation directory and remove those files according to the mod’s instructions.

Where is SHOGUN 2’s user data for a preference reset?

Back up and move the game folder under C:UsersYOURUSERNAMEAppDataRoamingThe Creative Assembly. Restore the save folder from the backup if a fresh profile launches.

Is there one compatibility mode that fixes every black screen?

No. SHOGUN 2 is treated as a legacy title, so compatibility mode is a supported experiment. Test one older Windows option at a time and record the result.

Should I permanently run the game as administrator?

Use administrator launch as a single diagnostic test. If it changes the result, investigate permissions or security software instead of assuming elevated mode is the permanent fix.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

What if the game works only in a new Windows account?

That points toward profile permissions, per-user data, or background software in the original account. Compare the profiles and use a backed-up AppData reset rather than immediately reinstalling.

Should antivirus stay disabled while I play?

No. If a supervised test indicates interference, restore protection immediately and add narrowly scoped exclusions only when appropriate.

What information should I send to SEGA or Steam support?

Report the exact failure stage, Windows version and build, GPU and driver, mod status, verification result, tests performed, affected save or campaign, launch options, and every error message.

The Bottom Line

Work from the evidence: verify files, create a truly mod-free test, update Windows and drivers, isolate Overlay and security software, check runtimes and permissions, test compatibility mode, then move the backed-up AppData folder. Change one variable at a time, preserve saves, and report the exact failure stage if the problem remains.
