Fix a failed Capistrano deployment by locating the first task that returned a non-zero status, then repairing that boundary in order: SSH authentication, server provisioning, Ruby and Bundler, Capistrano Rails configuration, migrations, assets, secrets, and finally the application-server restart. Later errors are usually consequences of the first failure.
Capistrano stops subsequent tasks after a failure. A deployment that fails before the new release is switched into service normally leaves the previously published release serving traffic, but database changes and process restarts require separate recovery decisions.

bundle exec cap production deploy --dry-run
Read the output from the top down. Capistrano executes tasks in sequence across the configured servers; when one task exits non-zero, later tasks do not run. A missing secret, for example, can produce follow-on messages about booting Rails or restarting a service, but those are symptoms of the earlier missing file.

| What failed first | Typical evidence | First corrective action | Persistence and risk |
|---|---|---|---|
| SSH | Authentication failed, timeout, unknown host key, or permission denied before a Capistrano task starts | Test the exact user, host, port, key, and authorized key outside Capistrano | Usually reversible; affects every task on that host |

Prove SSH access before debugging Rails
Capistrano assumes key-based, passwordless SSH. The deployment user, rather than your personal account, must be able to open a session to every host and role used by the stage. Test the same connection details configured in Capistrano:
ssh -vvv -i ~/.ssh/deploy_ed25519 -p 22 deploy@example.com
The verbose output should show the intended private key being offered, the host key being accepted, and a shell opening as the deployment user. If your configuration uses a non-default port, substitute that port in both the SSH test and the Capistrano server definition.
Check the five SSH inputs
- Username: confirm the stage connects as the account that owns the deployment directory. Testing as
rootdoes not prove that the configured deployment account works. - Host and port: verify DNS or the IP address and the SSH daemon port from the server’s current configuration.
- Private key: make sure the account running Capistrano can read the key and that the key matches the public key installed on the server.
- Host-key acceptance: resolve an unknown-host or changed-host-key prompt deliberately; do not bypass host verification blindly in production.
- Authorized key: the destination user’s
~/.ssh/authorized_keysmust contain the public key, with correct ownership and restrictive permissions.
Once direct SSH works, rerun the Capistrano command. If direct SSH succeeds but Capistrano fails, compare the stage’s server, user, port, key, and SSH options line by line; the two connections are not using the same inputs.
Repair server provisioning and source-control access
Capistrano transfers and orchestrates releases; it does not install the operating system components your Rails application needs. The project documentation describes Capistrano’s only intrinsic requirement as SSH, while an application commonly also needs a Ruby runtime, database software, a web server such as Apache or Nginx, and an SCM client such as Git.
Verify the runtime as the deployment user
Run version checks through the same account and shell that Capistrano uses:
ruby --version
bundle --version
git --version
A version that works in your interactive shell may be unavailable to non-interactive SSH sessions because shell initialization files were not loaded. Put the runtime on the deployment user’s executable path or configure the stage to invoke the correct Ruby installation explicitly.

Check repository access
If the failure occurs while fetching the repository, distinguish the two SSH relationships: Capistrano’s connection from your workstation to the application server, and the server’s connection to the Git repository. The server must have network access and credentials for the repository URL configured in the stage. Confirm that Git is installed on the server and that the deployment user can perform a read-only clone or fetch without an interactive password prompt.
Do not try to fix a missing Git binary by changing Rails settings; it is a provisioning problem. Likewise, a database connection refused during a migration requires database reachability, credentials, and service configuration rather than a Capistrano task-order change.
Make Ruby and Bundler reproduce the lockfile
After SSH and provisioning pass, inspect dependency installation. The deployed Ruby must be compatible with the application’s Gemfile.lock, and the Bundler executable must be available to that Ruby. A mismatch can appear as an unavailable platform, a native-extension build failure, or a gem that cannot be loaded during a task.
Quick wins for a faster PC:
Fix the driver behind crashes, sound loss and screen glitchesFind Drivers →Repair Windows errors before they cause bigger problemsFix Now →Run the Bundler task directly
Separate dependency errors from the rest of the deployment:
bundle exec cap production bundler:install
Fix the first gem or platform error shown by this command. Check the lockfile into source control, install the required system libraries for native extensions, and ensure the deployment user can write to the release and bundle locations. Do not remove the lockfile to make a deployment pass; that trades a visible, reproducible failure for an unreviewed dependency change.
Persist the bundle directory intentionally
Capistrano creates a new release directory for each deployment. If your Bundler configuration points into .bundle, persist that directory between releases:
append :linked_dirs, '.bundle'
Persistent bundle state improves repeatability and avoids reinstalling unchanged dependencies, but it also becomes shared state. Verify ownership and permissions after changing it, and remove stale artifacts only when you understand why they are incompatible with the current Ruby or lockfile.

Load Rails support from the Capfile
The Rails integration supplies the standard migration and asset tasks. In Capfile, require the integration:
require 'capistrano/rails'
If you need only selected components, require the bundler, asset, and migration integrations explicitly. Keep every such require in Capfile, not in config/deploy.rb. Loading integrations from the deployment configuration can leave tasks undefined or produce ordering problems because Capistrano has not finished loading its task files.
Confirm the tasks exist
After changing the Capfile, list the stage tasks or invoke a dry run and verify that the tasks your flow calls are present, including:
cap production deploy:migratecap production deploy:compile_assetscap production bundler:install
An “Don’t know how to build task” error is a Capfile or integration-loading problem until proven otherwise. It is not a database or asset-path problem.

The Rails integration defaults the migration command to db:migrate, but the command must run in the correct Rails environment on a server that can reach the write-capable database.
Verify the environment and command
- Set
rails_envto the environment used by the production application. - Confirm
migration_commandis appropriate if the application uses a custom task instead ofdb:migrate. - Set
migration_roleandmigration_serversso migrations run on the intended role and host set. - Check database credentials, network routes, and the database service before rerunning the task.
In a multi-server topology, a migration that runs on every web host can race or repeat work. Restrict it to the designated migration server or role, then deploy again with tracing so the log records exactly where the command ran.
Separate schema state from release state
A migration may complete and a later deployment task may still fail. Record whether the database changed before deciding to retry. Re-running a migration blindly can produce duplicate-column or already-exists errors; inspect the migration table and database state using your normal operational procedure, then make the next deployment compatible with the schema that is actually present.

Resolve asset compilation and manifest mismatches
Asset failures often come from a configuration path that does not match the Rails application’s build output. The integration’s asset settings must describe the application, not a template copied from another project.
Free tools Windows power users keep installed

Check the three asset settings
assets_roles: ensure the role that compiles assets has the required Node, JavaScript, and Rails tooling.assets_prefix: match the directory under which the application publishes compiled assets.assets_manifests: point to the manifest file that the application actually generates.
A wrong manifest path can fail compilation or let a deployment finish while publishing incomplete assets. Compare the configured path with the files generated by a local production asset build, then correct the Capistrano setting and rerun only after the source and runtime dependencies are present on the asset server.
Restore linked secrets and file permissions
Production secrets commonly live in Capistrano’s shared directory and are symlinked into each release. For Rails applications using encrypted credentials, make sure the shared config/master.key exists before the release boots.
Use a linked file for the master key
append :linked_files, 'config/master.key'
Create the file in the stage’s shared configuration location through your secure provisioning process. Do not commit the key to the repository or print its contents in deployment logs.
Check the complete permission chain
- The shared file exists on every host that can run Rails tasks.
- The deployment user can read the file and traverse each parent directory.
- The symlink inside the current release points to the expected shared path.
- The application process user can read the linked file after the restart.
A deployment user that can create the symlink but cannot read the target will fail later, often when Rails initializes. Fix ownership or group access deliberately, preserving least privilege, then rerun the task that failed.
Implement the restart your application actually uses
Capistrano knows how to deploy files; it cannot infer whether your application is served by Puma, Passenger, Foreman, systemd, or another process manager. A deployment can therefore report success while an old process continues serving the previous release.
Define and test a restart task
Add the restart command required by your process manager to the deployment flow, and test it independently on a staging host. Verify all of the following after a successful deployment:
Best Value
- 5-in-1 Connectivity: Equipped with a 4K HDMI port, a 5 Gbps USB-C data port, two 5 Gbps USB-A ports, and a USB C 100W PD-IN port. Note: The USB C 100W PD-IN port supports only charging and does not support data transfer devices such as headphones or speakers.
- Powerful Pass-Through Charging: Supports up to 85W pass-through charging so you can power up your laptop while you use the hub. Note: Pass-through charging requires a charger (not included). Note: To achieve full power for iPad, we recommend using a 45W wall charger.
- Transfer Files in Seconds: Move files to and from your laptop at speeds of up to 5 Gbps via the USB-C and USB-A data ports. Note: The USB C 5Gbps Data port does not support video output.
- HD Display: Connect to the HDMI port to stream or mirror content to an external monitor in resolutions of up to 4K@30Hz. Note: The USB-C ports do not support video output.
- What You Get: Anker 332 USB-C Hub (5-in-1), welcome guide, our worry-free 18-month warranty, and friendly customer service.
- The process manager reports the new release path or application version.
- The process has the expected environment variables and linked secrets.
- Health checks reach the new process rather than an old worker.
- Logs show a clean boot and no immediate crash loop.
Keep restart work separate from migrations and asset compilation so a failed service reload is diagnosable. If the restart is the first failed task, repair the service unit, socket, permissions, or command path instead of rerunning database tasks.
Recover safely after a failed deployment
When the release was never cut over
If a task fails before final cutover, the previously deployed application generally continues to run. Capistrano closes outstanding SSH work on other servers after a non-zero task result. Inspect the failed host and release directory, correct the underlying problem, and deploy again rather than deleting the current release under pressure.
Do these 3 things before closing this tab:
1Clear out junk files and repair common Windows errors2Fix the driver behind crashes, sound loss and screen glitches3Repair Windows errors before they cause bigger problemsWhen bad code was published
Capistrano’s rollback documentation notes that, in many failed-deployment situations, reverting the bad code and redeploying is preferable to running deploy:rollback. A clean revert creates a normal, auditable deployment and lets you include a forward fix.
Rollback does not reverse database migrations. If the bad release changed the schema, first determine whether the previous application version can operate with that schema. Prefer backward-compatible migrations: add new columns before code uses them, deploy code that supports both shapes, and remove old structures only after the old code is no longer served.
Test the recovery path before an incident
- Deploy a harmless release to a staging environment with the same roles and linked files.
- Introduce a controlled task failure and confirm that the prior release remains available.
- Practice reverting code and redeploying.
- Practice restoring service when a migration has already run.
- Document who can approve a schema repair and how to verify application health afterward.
Choose the fix with the smallest safe blast radius
When several changes could make a deployment pass, compare them by the boundary they repair, reversibility, number of servers affected, persistent shared state, and database-schema involvement.
| Candidate fix | Reversible? | Shared-state change? | Schema risk? | Use first when |
|---|---|---|---|---|
| Correct SSH key, user, host, or port | Yes | No, except authorized-key edits | None | No Capistrano task starts |
| Install Ruby, Git, or a missing system library | Usually, but affects the host | Yes | None | Provisioning or native-extension errors are first |
Adjust Bundler or persist .bundle |
Yes, with care | Yes | None | Locked dependencies cannot install |
| Change Capfile or Rails task configuration | Yes | No | None | Tasks are undefined or run on wrong roles |
| Change migration settings or database access | Partly | Credentials and database state may change | High | db:migrate is the first failure |
| Change asset manifest or prefix | Yes | No | None | Compilation or published files do not match the app |
| Create or relink secrets | Yes, but secret handling matters | Yes | None | Rails cannot read master.key or another linked file |
| Restart or reload the process manager | Yes, if tested | Service state changes | None directly | Deploy succeeds but old code serves traffic |
Prevent the same failure on the next release
- Run a traced deployment from the same Ruby and Bundler versions used in automation.
- Test passwordless SSH for every configured server and role, including a newly provisioned host.
- Provision Ruby, Git, the database, and the web or application server before adding the host to production.
- Keep the lockfile under version control and verify native build prerequisites.
- Keep Rails integration
requirestatements inCapfile. - Document migration roles, migration servers, and the command that should run.
- Validate the real asset manifest path in a production-mode build.
- Inventory every linked file and verify it exists and is readable by both deployment and application users.
- Exercise the process-manager restart and health check in staging.
- Practice code-revert and schema-compatible recovery before a production incident.
Frequently overlooked distinctions
“Permission denied” is not one diagnosis
Permission denied can mean SSH rejected the key, Git cannot read the repository, Bundler cannot write its cache, the release user cannot read a linked secret, or the process manager cannot access its socket. Identify the command immediately preceding the message before changing permissions.
What’s actually slowing this PC down?
Pick the symptom - the matching free tool is one click away.
A successful deploy is not proof of a successful cutover
Capistrano can complete file transfer and task execution while the old process remains active. Confirm the running process and a real health endpoint after every deployment.
A rollback is not a database undo
Changing the symlink to an earlier release changes application code only. Database migrations require their own compatibility and recovery plan.
