An AI model is worth its API cost when it clears a quality threshold on the work you actually need and delivers a lower cost per accepted result after token charges, service modifiers, latency, failures, retries, and human review are counted. A lower price per token is not enough. Run a matched evaluation on representative inputs, publish the assumptions, and choose the model with the best quality-adjusted operating result for your workload.
Define “worth” before comparing models
“Worth it” is an economic and operational question, not a model-ranking question. Your team should be able to state what a successful output is, how often each candidate succeeds, and what one usable result costs in production.
Start with a decision statement such as: “For customer-support replies, choose the least expensive model that achieves at least 95% rubric pass rate, keeps p95 latency below 2.5 seconds, and requires no more than one minute of human correction per 100 requests.” The exact thresholds depend on the feature. A medical coding workflow may require near-perfect factual precision and mandatory review; a brainstorming tool may accept a lower pass rate if users can easily edit the output.
Quick wins for a faster PC:
Fix the driver behind crashes, sound loss and screen glitchesFind Drivers →Repair Windows errors before they cause bigger problemsFix Now →Scan for outdated or missing drivers - takes under a minuteDriver Scan →Use a quality threshold, not an average impression
Decide which errors are unacceptable before looking at price. Mark safety violations, fabricated citations, wrong calculations, data leakage, missing required fields, and policy failures as hard failures when they would make an answer unusable. For subjective tasks, create a rubric with explicit scores and examples of passing and failing work. For objective tasks, define the correct answer or an executable validation test.

The 2026 Economic Report of the President describes benchmarks as standardized tasks designed to evaluate particular capabilities such as reasoning, coding, and language understanding. That definition is useful, but a public benchmark is not a substitute for your own acceptance test: your prompts, context, tools, languages, and error costs may differ.
Choose the business unit you will optimize
Teams commonly optimize the wrong denominator. “Cost per million tokens” is a billing unit. “Cost per API call” ignores variable prompt and output lengths. “Cost per accepted result” is usually closer to the value delivered. If a result also saves a known amount of employee time, calculate contribution margin or net savings per accepted result as a second metric.
- Hard gate: quality, safety, privacy, residency, or latency requirement that a candidate must meet.
- Primary economic metric: total evaluated cost divided by accepted results.
- Secondary metrics: p50 and p95 latency, throughput, retry rate, review minutes, and failure categories.
- Forecast metric: monthly spend at expected request volume, including peak and seasonal traffic.
Build a representative evaluation set
Use real production inputs when permitted, or anonymized and realistically generated equivalents. A useful set contains the ordinary cases that dominate volume and the difficult cases that create disproportionate cost or risk.

Stratify the cases
- Typical traffic: the most frequent request types, prompt lengths, languages, and output formats.
- Long-context cases: the largest documents or conversation histories the feature is expected to support.
- Edge cases: ambiguous wording, missing fields, unusual names, malformed input, and adversarial instructions.
- High-cost paths: requests that invoke tools, image, audio, or video processing, or that commonly trigger retries.
- Temporal cases: inputs whose answer depends on a date, policy version, catalog, or other changing information.
Keep a locked test set for final decisions and a separate development set for prompt tuning. Do not repeatedly tune prompts against the same examples and then report those examples as independent evidence.
Hold the comparison constant
Send each candidate the same user input, system instructions, context, tool definitions, output schema, maximum output limit, temperature or equivalent controls, and timeout policy. If a model cannot support a required context length, modality, structured-output feature, or tool protocol, record that as a capability constraint rather than silently changing the task.
Record a stable model identifier and the date of every run. Providers can change aliases, default behavior, limits, and prices without changing the product name.
Score usable quality and the cost of failure
Measure both a quality score and a pass/fail outcome. A candidate can have a higher average score yet fail more often on the cases your users consider critical.
Combine automated and human checks
- Use exact-match, unit-test, schema-validation, citation-validation, or policy checks where a deterministic test is possible.
- Use trained human raters for factual adequacy, tone, completeness, and preference. Provide a written rubric and calibration examples.
- Log every retry, fallback, truncation, timeout, tool error, and human edit.
- Separate a model error from an integration error. A timeout caused by your client or network is still an operating cost, but it should not be misclassified as a reasoning failure.
Define “accepted” before calculating economics. For example, an accepted support reply might have a valid JSON envelope, no prohibited claims, all required fields, and a human quality score of at least 4 out of 5. If a reviewer must rewrite a response, decide whether that is a failed result, a partial pass, or a pass with a repair cost. Apply the rule consistently to every candidate.

Measure the repair path
Count the extra tokens and elapsed time caused by retries, clarification prompts, fallback models, retrieval calls, and human review. A cheap first attempt can become expensive when it needs a second generation and five minutes of editing. Report the distribution, not just the average: a small number of severe failures can dominate support or compliance costs.
Measure the usage that providers actually bill
Export token and feature usage from representative calls rather than estimating from prompt character counts. At minimum, record input tokens, cached-input tokens, output tokens, context size, modality, tool calls, and service tier for each request class.
Separate billing categories
Providers may price ordinary input, cached input, cache writes, and output differently. Some services also apply distinct rates for image, audio, or video input, long contexts, accelerated service, regional processing, or batch jobs. Apply the rate for the exact category used by each request.
Recommended Free Tools
OpenAI’s enterprise token-rate explanation expresses the basic arithmetic as:
cost = (input tokens ÷ 1,000,000 × input rate) + (cached-input tokens ÷ 1,000,000 × cached-input rate) + (output tokens ÷ 1,000,000 × output rate)
Add cache-write charges, tool or retrieval fees, multimodal units, and any other billable feature. If your provider bills in another unit, use that provider’s current rate card rather than forcing the request into a token-only formula.
Capture configuration and geography
Store the provider, model identifier, region, context range, modality, service tier, cache behavior, batch setting, and date checked beside every rate. Google Cloud’s published rates, for example, vary by model, modality, region, input length, and service tier, and its page distinguishes rates in effect through December 31, 2026 from rates beginning January 1, 2027. Anthropic documents geography, fast-mode, and batch modifiers. A calculation without these qualifiers cannot be reproduced.
Calculate cost per accepted result
For an evaluation run, use:
cost per accepted result = total evaluated cost ÷ number of results that passed the quality threshold

State the test-set size, pass definition, token totals, rates, effective date, and exclusions. If retry costs, tools, image or audio input, or human review are not included, say so next to the result; do not present it as a fully loaded production cost.
Worked token example
Suppose a test contains 1,000 requests. Each request uses 2,000 input tokens and 500 output tokens, with no cache or other billable feature. The run therefore uses 2 million input tokens and 0.5 million output tokens.
OpenAI’s pricing page displayed GPT-6 Luna at $0.05 per 1 million input tokens and $0.25 per 1 million output tokens in its “All models” short-context table on October 13, 2026. Using those displayed rates, the editorial calculation is:
- Input: 2 × $0.05 = $0.10.
- Output: 0.5 × $0.25 = $0.125.
- Total API charge for the run: $0.225.
If 700 of the 1,000 outputs pass the acceptance rule, API cost per accepted result is $0.225 ÷ 700 = approximately $0.000321. This is an illustration of the method, not a universal price or quality claim. It excludes retries, tools, review labor, taxes, and other features, and the rate must be rechecked before procurement.
Add review and retry costs
If reviewers spend 90 minutes on the run and the fully loaded review rate is $40 per hour, labor adds $60. If retries add $0.04, total evaluated cost becomes $60.265, or about $0.0861 per accepted result. That change shows why a token-only comparison can reverse the decision. Use your organization’s actual labor and infrastructure rates rather than this illustrative figure.
Compare candidates on the same decision axes
| Axis | What to measure | Decision question |
|---|---|---|
| Task quality | Rubric score, hard-failure count, and pass rate by case type | Does the model clear the required threshold on the work that matters? |
| Quality-adjusted cost | Total evaluated cost divided by accepted outputs | What does one usable result cost after failures and repairs? |
| Usage mix | Input, cached input, cache writes, output, context length, and modality | Will your real token mix match the quoted rate? |
| Latency and throughput | p50/p95 latency, time to first token, concurrency, and rate limits | Can the service meet the user-facing service-level objective? |
| Reliability | Timeouts, provider errors, retries, fallback frequency, and outage behavior | How much operational work and delay does the model create? |
| Human effort | Review minutes, correction rate, and escalation rate | Does the model reduce or increase staff workload? |
| Privacy and residency | Data-use terms, retention, regional processing, and required controls | Is the model legally and contractually usable for this data? |
| Deployment fit | SDK support, structured output, tool calling, observability, and limits | Can the team integrate and operate it without hidden engineering cost? |
Do not collapse these dimensions into a single score unless stakeholders agree on the weights. A weighted score can hide a hard privacy or quality failure behind a low price. Apply mandatory gates first, then rank the remaining candidates by cost per accepted result and service performance.
Published price examples and how to interpret them
The following are provider-published examples captured on October 13, 2026. They are not a cross-provider ranking, and the applicable context, region, modality, and service conditions matter.
Do these 3 things before closing this tab:
1Clear out junk files and repair common Windows errors2Scan for outdated or missing drivers - takes under a minute3Repair Windows errors before they cause bigger problems| Provider and example | Published figure | Qualification |
|---|---|---|
| OpenAI GPT-6 Luna | $0.05 per 1 million input tokens; $0.25 per 1 million output tokens | Displayed in the “All models” short-context table; cached-input and cache-write rates are listed separately. |
| Google Cloud Gemini 3.8 Flash | $0.75 per 1 million tokens for global-standard text, image, video, and audio input through December 31, 2026; $1.50 beginning January 1, 2027 | Text output is priced separately. Region, modality, input length, and service tier affect applicability. |
| Anthropic Batch API | 50% discount on input and output tokens | The discount applies to batch processing; it does not establish the ordinary on-demand rate or the model’s quality. |
These figures cannot identify a generally cheapest or best model. They use different products, billing categories, and conditions. Compare them only after mapping each provider’s rates to your measured workload.

Account for latency, throughput, and reliability
A model that costs less per accepted output may still be the wrong choice if it misses your product’s response-time target. Measure latency under the concurrency, context size, and service tier you expect in production. Report at least median and 95th-percentile latency; averages conceal long waits.
Model the retry loop
For each candidate, calculate the fraction of calls that time out, return invalid structured output, trigger a safety refusal, or require a fallback. Include the tokens and elapsed time of every retry. A retry policy that doubles requests can also double spend during incidents or traffic spikes.
Check capacity constraints
Record rate limits, queueing, maximum context, maximum output, and regional availability. If the provider requires a higher service tier to reach your throughput target, use that tier’s price in the comparison. If a feature is unavailable in your required geography, treat the candidate as infeasible rather than assigning it an artificially low cost.

Include self-hosting only when it is realistic
When the alternative is running a model yourself, compare the same workload and forecast period. Add accelerator or server capital expenditure, cloud instances, storage, networking, power, utilization losses, deployment, upgrades, monitoring, security, on-call coverage, and engineering or operations staffing. Include redundancy and capacity for peaks, not only the average load.
The LCOAI preprint proposes a lifecycle framework for productive AI output and discusses sensitivity to inference volume, capital expenditure, and operating expenditure. It does not establish an industry standard or a universal API-versus-self-hosting break-even point. Calculate your own break-even volume:
break-even accepted results = fixed self-hosting cost ÷ (API cost per accepted result − variable self-hosting cost per accepted result)
Use the equation only when the denominator is positive and both sides include equivalent quality, reliability, staffing, and compliance costs. Run sensitivity cases for low, expected, and high utilization; idle hardware can make a nominally cheap self-hosted model more expensive.

Common evaluation mistakes and fixes
Choosing from a public leaderboard
Leaderboards summarize selected tasks and conditions. They do not tell you the pass rate, latency, or repair cost for your feature. Use them to shortlist candidates, then run your locked workload.
Comparing list prices without token counts
One model may receive a short prompt and another a long retrieved context. Capture actual input, cached, and output tokens and apply each provider’s billing categories.

Dividing spend by all calls hides the cost of unusable work. Count accepted outputs and include retries, fallback calls, and review labor.
Mixing dates and configurations
A rate from one region or service tier cannot be used for another. Record the date checked and recheck pricing immediately before procurement and publication.
Tuning to the test set
Keep development and locked evaluation data separate. Re-run the locked set after prompt, model, retrieval, or tool changes.
Claiming a universal winner
No named statistic establishes a general quality-to-price winner across arbitrary workloads. Publish the workload, assumptions, and calculation instead of calling a provider cheapest or best.
A repeatable procurement checklist
- Write the task definition and acceptance rubric, including hard failures.
- Assemble and freeze a representative, stratified test set.
- Run every candidate with identical prompts, context, tools, limits, and scoring.
- Capture model identifiers, dates, regions, service tiers, token counts, modalities, and errors.
- Calculate API charges by billing category, then add retries, tools, review, and infrastructure.
- Compute cost per accepted result and report pass rate, latency percentiles, and failure modes.
- Apply privacy, residency, capacity, and integration gates.
- Project low, expected, and high monthly spend at planned volume.
- Recheck provider pricing and terms before signing or publishing the decision.
- Set a review trigger for model changes, price changes, traffic shifts, or quality drift.
Make the decision explicit
Choose the more capable, more expensive model when its measured improvement produces enough additional accepted results, saved review time, reduced risk, or revenue to exceed its incremental fully loaded cost. Choose the less expensive model when it clears every mandatory threshold and has the lower cost per accepted result at the required latency and reliability. If neither candidate clears the quality or compliance gate, the correct decision is to change the workflow, prompts, retrieval, or acceptance criteria—not to purchase the cheapest API.
