Adoption is only the first link in an AI company’s monetization chain. Users, pilots, prompts, seats and workload volume show that a product is being tried or used; they do not prove that customers are paying, that sales are recognized as revenue, or that delivery is profitable. A sound evaluation connects six stages: eligible market and trials, active use, paid conversion, recognized revenue, renewals and expansion, and profitable delivery with cash generation.

Start with revenue that the company ties to a disclosed AI product or service. Then test the price and billing trigger, customer additions, expansion and churn, contracted future revenue, delivery costs and cash flow. The examples below come from different companies and reporting periods, so they illustrate evidence to seek rather than a standardized ranking or conversion benchmark.

The conversion chain: what you are actually trying to prove

An AI adoption claim becomes commercially meaningful only when each stage can be connected to the next with defined metrics and dates.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  1. Eligible market and trials: the number of organizations or users who could buy, and the pilots or evaluations they start.
  2. Active use: recurring use of seats, tokens, inference calls, workflows, data or compute in a real operating environment.
  3. Paid conversion: the share that signs a contract, upgrades from a trial, or incurs billable consumption.
  4. Recognized revenue: sales recorded under the company’s accounting policy, rather than a booking, estimate or usage headline.
  5. Renewals and expansion: retained customers buying more seats, products or consumption after churn and contraction are deducted.
  6. Profitable delivery and cash generation: enough gross profit and operating cash to cover compute, hosting, support, implementation, sales and corporate costs.

The strongest disclosure links several of these stages for the same customer base and period. A chart showing millions of users without paid-customer counts is an adoption signal, not a revenue calculation.

1. Define what “adoption” means

Before accepting a growth claim, identify the unit being counted. Registered accounts, monthly active users, paid seats, paying organizations, production workloads, tokens and revenue-generating consumption answer different questions.

Ask what the metric includes

  • Registered accounts may include people who never return or who are still on a free tier.
  • Active users or seats indicate use, but not whether the employer pays for every user.
  • Pilots and proofs of concept show evaluation activity; many never reach production.
  • Production workloads, tokens or compute hours are closer to a billable event when the contract charges for consumption, but free credits and minimum commitments can still distort the link.
  • Paying organizations and paid seats establish a commercial relationship, yet they do not reveal contract value, margin or renewal probability.

Look for cohort and workflow detail: how many customers moved beyond a trial, how frequently they use the system, which workloads are in production, and what portion of activity is paid. Enterprise use can vary greatly by firm and task. A working paper covering enterprise ChatGPT usage through March 2026 describes broad task adoption while noting that organizations are still learning how to integrate AI. That is evidence of usage depth varying across customers, not evidence of the supplier’s revenue.

Metrics that should appear together

A useful disclosure might show active organizations, production customers, paid seats, average consumption and revenue for the same quarter. If the company gives only one of those figures, record exactly what it measures and avoid calculating a conversion rate that the company has not disclosed.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

2. Find the billing mechanism and revenue-recognition rule

Every adoption metric needs a price and a billing trigger. Determine whether the vendor charges per seat, subscription term, token, inference call, compute hour, data volume, transaction, license, outcome or a combination.

Map usage to an invoice

  1. Identify the unit: for example, a user seat, API token, vCPU hour, vGPU hour or completed transaction.
  2. Identify the trigger: a monthly renewal, a minimum commitment, actual consumption, a milestone or a professional-services deliverable.
  3. Check contract terms: look for free credits, prepaid balances, overage rates, usage caps, cancellation rights and variable consideration.
  4. Read the recognition policy: determine whether revenue is recognized ratably over a term, as consumption occurs, when a service is delivered, or under another rule.
  5. Separate bundled services: implementation, engineering, training and support may be recognized differently from software subscriptions.

C3 AI’s Form 10-Q for the quarter ended January 31, 2026 illustrates the questions to ask. The company reported that subscription revenue represented 90% of total revenue for the three and nine months ended January 31, 2026. It says subscription revenue is recognized ratably over contract terms or based on consumption, and describes production runtime fees tied to vCPU and vGPU hours. Its professional-services revenue is reported separately, which helps distinguish recurring software from implementation and engineering work.

The filing describes its commercial model this way: “We deploy a consumption-based pricing model, beginning with an initial production deployment phase which may include access to the C3 Agentic AI Platform, one or more C3 AI Applications or C3 Generative AI, and C3 AI Center of Excellence, or COE support services.” Treat this as the company’s description of its own model, not a general industry standard.

3. Separate AI revenue from company-wide growth

Company-wide revenue can rise even when an AI product is small, loss-making or not separately measured. Ask whether AI revenue is disclosed, which products and services are included, whether figures are gross or net of partner and cloud costs, and whether growth is organic, acquired, currency-driven or affected by an accounting change.

When segmentation is available

Baidu’s fiscal-year 2025 results show why categories matter. For 2025, it reported:

Category Reported revenue Period and issuer
AI Cloud Infra RMB19.8 billion Fiscal year 2025, Baidu, reported in 2026
AI Applications RMB10.2 billion Fiscal year 2025, Baidu, reported in 2026
AI-native Marketing Services RMB9.8 billion Fiscal year 2025, Baidu, reported in 2026
AI accelerator infrastructure subscription revenue growth 143% year over year Q4 2025, Baidu, reported in 2026

These categories expose different monetization routes: infrastructure subscriptions, applications and marketing services are unlikely to have identical pricing, recurrence or margins. Inspect the issuer’s definitions before combining them.

When segmentation is absent

Use a narrower conclusion: the company reports growth and adoption, but its public disclosures do not isolate how much revenue AI contributes. Do not assign an entire cloud, advertising or software segment to AI unless management does so. Also check whether an “AI” category includes consulting, infrastructure resale, partner revenue or non-AI products.

4. Test paid conversion, retention and expansion

New customer counts show acquisition. They do not show whether customers stay, spend more or become profitable. For recurring businesses, examine renewals, churn, contraction, seat growth, product attach and consumption by existing accounts.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Use net revenue retention carefully

Net revenue retention (NRR) starts with a cohort’s prior-period revenue, adds expansion and upsell, then subtracts contraction and churn. A result above 100% means the retained cohort grew in aggregate; it does not mean every customer expanded. Companies define cohorts, periods and included products differently, so compare the definition as well as the percentage.

Atlassian’s Q2 FY2026 shareholder letter reported cloud NRR above 120%. It also said its Teamwork Collection, identified by the company as its primary AI monetization, had passed 1 million seats and 1,000 customers. Those are issuer-reported figures for that period; they do not establish the collection’s standalone revenue or margin.

Okta’s SEC filing provides an example of a definition: its dollar-based net retention measures revenue expansion across existing customers after churn and contraction. Use the company’s stated calculation and customer base when comparing it with another issuer.

Evidence of conversion is stronger in a sequence

  • Named or counted pilot accounts.
  • Production deployments or paid workloads.
  • Paid seats or contracted minimums.
  • Recognized AI-related revenue from those accounts.
  • Renewal, expansion or consumption growth in the same cohort.

A company that discloses only the first item has not demonstrated monetization. One that discloses all five gives you a testable conversion story.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

5. Treat backlog and RPO as visibility, not cash

Remaining performance obligations (RPO) represent contracted amounts that have not yet been recognized as revenue under the company’s accounting. They can improve visibility, but timing and conditions matter. RPO is not revenue already earned, cash received or guaranteed consumption.

Questions to ask about contracted revenue

  • How much is expected to be recognized within the next 12 months?
  • What portion depends on future usage, milestones or customer renewals?
  • Can customers cancel, reduce commitments or delay deployment?
  • How long are the contracts, and are they prepaid or billed over time?
  • Does the reported balance include services or non-AI products?

Snowflake’s quarter ended July 31, 2025 provides a concrete illustration. It reported product revenue of $1.09 billion, up 32% year over year, RPO of $6.9 billion as of July 31, 2025, up 33% year over year, and NRR of 125%. Those figures show current sales, contracted future obligations and expansion in an existing cohort; they should not be added together or treated as a forecast of collected cash.

6. Check whether revenue has attractive economics

Revenue growth can destroy value if each dollar costs too much to deliver. AI businesses may incur substantial inference and hosting costs, third-party cloud spend, hardware depreciation, model development, support, implementation, sales commissions and partner revenue shares.

Build an economics bridge

  1. Start with recognized AI product revenue.
  2. Subtract cloud, inference, hosting and other direct delivery costs to estimate gross profit and gross margin.
  3. Separate recurring software costs from one-time implementation and professional services.
  4. Review sales and marketing expense required to acquire each customer, including commissions.
  5. Check research, model-training and hardware costs that may be expensed or capitalized.
  6. Compare operating cash flow with reported profit and note working-capital effects, prepayments and deferred revenue.

Read GAAP results alongside non-GAAP measures. Stock-based compensation, restructuring and capitalized development can materially change the gap between adjusted earnings and cash generation.

C3 AI’s separate discussion of subscriptions, usage charges, hosting costs and professional services provides a checklist for tracing these components. Microsoft’s quarter ended December 31, 2025 also demonstrates an accounting distinction: the company reported consolidated revenue and operating income while explaining that gains on its OpenAI investment affected reported net income. Investment revaluation is not operating revenue from selling AI products.

7. Compare AI companies on like-for-like axes

Cross-company comparisons are easy to overstate because the examples may use different currencies, periods, customer definitions and business models. Use a fixed scorecard and label every figure with its issuer, period and definition.

Axis What to examine Why it matters
Revenue attribution Separately disclosed AI revenue versus a broad segment or consolidated total Shows how much sales can actually be tied to AI
Conversion evidence Active use, paying organizations, paid seats, production workloads and pilot-to-production data Distinguishes interest from commercial use
Pricing and recurrence Seat subscription, consumption, license, infrastructure, advertising, services or a mix Determines how usage becomes billable revenue
Durability Renewal, churn, contraction, NRR, expansion, concentration and contract duration Tests whether revenue can persist
Visibility RPO or backlog, recognition schedule, usage conditions and cancellation exposure Separates contracted work from earned sales and cash
Economics Gross margin, infrastructure cost, services burden, sales efficiency and operating cash flow Tests whether growth can become profitable
Disclosure quality Period, geography, currency, metric definition and audited versus company-reported status Prevents false precision and invalid comparisons

Do not rank companies by a single metric. A high NRR with weak gross margin may be less attractive than slower growth with efficient delivery. A large RPO balance may contain usage-dependent commitments that recognize revenue only gradually.

  1. Write down the exact claim. Record whether management says users, seats, customers, workloads, bookings, revenue or profit increased.
  2. Locate the definition and period. Note geography, currency, quarter or fiscal year, cohort and whether the number is audited.
  3. Trace the commercial unit. Identify the price, minimum commitment, usage trigger and recognition rule.
  4. Find the AI revenue line. If it is not separately disclosed, mark attribution as uncertain rather than estimating it.
  5. Match customers to dollars. Look for paid organizations, production deployments, contract value and recognized revenue from the same period.
  6. Test durability. Read churn, contraction, NRR, renewal rates, seat growth, product attach and customer concentration.
  7. Review RPO or backlog separately. Record recognition timing, cancellation rights and usage conditions.
  8. Reconcile economics. Compare revenue, gross margin, direct AI costs, operating expenses and operating cash flow.
  9. List unresolved gaps. State exactly what is not disclosed instead of filling it with an industry assumption.

Common mistakes and how to correct them

“Millions of users means millions in revenue”

Correct the claim by asking how many users are paid, what percentage is active, and which billing unit applies. Free usage, trials and employer-paid seats can produce very different revenue outcomes.

“A pilot is a customer”

Separate evaluation accounts from production deployments and paying organizations. Require evidence of a signed contract or billable consumption before calling a pilot converted.

“Backlog is next year’s sales”

Read the RPO schedule and conditions. Contracted amounts may recognize over several years, depend on future usage or include cancellation rights.

“NRR is comparable everywhere”

Compare definitions, cohorts, product scope and period. A cloud-only NRR cannot be assumed to describe a company’s entire business.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

“Revenue growth proves a good business”

Check gross margin and cash generation after compute, hosting, implementation, support and sales costs. Distinguish operating revenue from investment gains and other non-operating items.

“A company-wide segment is AI revenue”

Use only the portion management identifies as AI. If no breakout exists, report the limitation and avoid assigning unrelated cloud, advertising or consulting sales to AI.

How to state a defensible conclusion

A strong conclusion distinguishes what is proven, what is promising and what remains unknown. For example:

  • Proven monetization: the company discloses AI-related revenue, explains its billing and recognition, and shows paid-customer or consumption growth.
  • Promising but incomplete: usage, paid seats or RPO are growing, but AI revenue, retention or margins are not separately disclosed.
  • Unproven: the evidence is limited to registrations, pilots, model capability or broad company growth with no attributable sales.

Use the same period and definitions throughout. The examples in this guide span C3 AI’s quarter ended January 31, 2026; Baidu’s fiscal year ended December 31, 2025; Atlassian’s Q2 FY2026; Snowflake’s quarter ended July 31, 2025; Okta’s quarter ended April 30, 2026; Microsoft’s quarter ended December 31, 2025; and enterprise-usage analysis through March 2026. Because newer filings may change the picture, verify the latest period before making a current assessment. This framework supports business analysis, not individualized investment advice.
