Evaluate an AI assistant’s understanding of your business by testing it on real company tasks against approved reference material—not by relying on a general benchmark score or a vendor’s claim. Define the intended use and acceptable risk, measure correctness, completeness, source grounding, uncertainty handling, and reliability separately, then repeat the evaluation when the system or its working context changes.

Define what “understands our business” means for the job

There is no single, context-free measure of business understanding. NIST notes that “How a given component is measured and evaluated can change based on the context in which the AI system operates.” NIST’s AI measurement and evaluation guidance is a useful starting point: assess the assistant in the setting where you intend to use it.

Before testing, document the people, work, information, and consequences in scope. The NIST AI RMF Core calls for defining business value or use context, organizational goals, risk tolerances, and system requirements.

  • Users and tasks: Which roles will use the assistant, and what decisions or work should it support?
  • Authoritative sources: Which internal records, policies, product documents, or other materials count as correct?
  • Access boundaries: What information may each user or workflow access?
  • Error consequences: What could go wrong if an answer is incorrect, incomplete, stale, or disclosed to the wrong person?
  • Requirements: What must the assistant do, and what must it never assert or do?

Turn these into observable checks. For example, a test might ask whether the assistant can summarize a current account record from approved data, distinguish company policy from a customer’s request, explain a product limitation using current internal documentation, or say that the available material does not answer the question. These are practical test examples, not findings that any particular assistant can do them.

Build a test set from company work

Use representative tasks from the roles and workflows in scope. For each case, save the relevant authoritative material and a rubric that spells out required facts, acceptable wording or alternatives, and unsupported claims the answer must avoid. Include straightforward work as well as situations with incomplete, outdated, or conflicting context. Some cases should be designed to require clarification or an explicit statement that the evidence is insufficient.

A general benchmark can help answer a general evaluation question, but it is not a substitute for company-specific cases. NIST AI 800-2, an initial public draft identified as January 2026, says evaluators should define their objectives and choose benchmarks that fit them, including assessing fitness for a specific scenario or comparing systems for deployment. Because the cited document is a draft, do not treat it as a finalized standard.

For each task, adapt a simple “required facts” checklist. NIST’s machine-generated-report evaluation framework uses answerable question-and-answer “nuggets” to assess completeness and accuracy, alongside citation checks for verifiability. In a company test, the equivalent might be checking that a policy answer names the relevant condition, cites the current policy, and does not invent an exception.

The cited guidance does not establish a universal test-set size or pass threshold. Choose the number and variety of cases and the acceptance criteria based on task diversity, intended use, and error risk. Decide those criteria before reviewing results so they are not adjusted to excuse failures.

Score different kinds of understanding separately

A correct-sounding response can still omit a critical constraint, rely on the wrong source, mix up two customers, or bluff when information is missing. Keep distinct scores or review fields for these dimensions:

  1. Task correctness: Is the answer or action right for this specific company task?
  2. Completeness: Does it include the decision-relevant facts, constraints, and caveats in the rubric?
  3. Grounding and traceability: Can important claims be traced to an authoritative company source, and does that source actually support them?
  4. Context handling: Does it keep relevant teams, customers, products, policies, time periods, and permissions distinct?
  5. Uncertainty behavior: Does it ask for missing information, qualify an answer, or abstain when evidence is insufficient or conflicting?
  6. Robustness in use: Do results hold across representative users, wording, realistic distractions, and changes to retrieved material or workflow?

This is a practical evaluation rubric, not a single pre-existing NIST scorecard. Its dimensions draw on NIST’s context-sensitive measurement guidance, report completeness and citation-verifiability methods, and its agent-evaluation work on faithfulness, completeness, and sufficiency.

When comparing assistants, give them the same tasks, reference material, and operating conditions. Report results by dimension and include examples of failures; a single blended score can conceal a serious weakness. Weight the dimensions according to the intended work and consequences of error rather than assuming every task needs the same standard.

Test the deployed experience, not just the underlying model

If employees will use an assistant connected to company information and tools, evaluate that complete setup: the model, retrieval or connected knowledge sources, permissions, tools, and relevant workflow. A model-only test can help isolate one component, but it does not establish how the deployed application will behave.

Include ordinary task cases, deliberately difficult or adversarial cases, and field testing with representative users when feasible. NIST’s Assessing Risks and Impacts of AI (ARIA) program describes model testing, red-teaming, and field testing, and considers technical and contextual robustness as well as performance and accuracy.

For important answers, inspect the evidence rather than checking only whether a citation appears. Verify that the cited or retrieved source supports the claim, check whether relevant contrary evidence was missed, and note when the assistant overstates what a source says. NIST-hosted work on agentic AI evaluation probes describes checking generated claims against a human-curated corpus for faithfulness, completeness, and sufficiency, with a structured audit trail.

Interpret the results and set a repeat-evaluation trigger

Record results by task and dimension, along with representative failures. Keep enough detail to make the result interpretable later: the assistant and configuration tested, the data snapshot, evaluation method, operating conditions, and material limitations. Judge readiness against criteria established before testing and appropriate to the consequences of failure.

A benchmark score describes performance on that benchmark under its conditions; it does not, by itself, show that an assistant understands a particular company. NIST AI 800-3, published in February 2026, notes that benchmark improvement does not always correspond to improvement on similar tasks outside the benchmark and distinguishes accuracy on a fixed benchmark from generalized accuracy. It does not set a universal pass rate for business-context understanding.

Repeat the evaluation after a material change to the assistant, its knowledge or data, permissions, tools, or workflow. Keep prior cases and results where appropriate so you can see whether a change improves one dimension while degrading another.
