Choose a sequel when the audience still wants the franchise’s core experience and the team has a distinct, worthwhile evolution to deliver. Choose a new IP when the strongest idea needs a different premise, the current series has little meaningful creative runway, or the studio needs to reach a different audience. Treat that as a decision process, not a rule of thumb: there is no reliable sales cutoff or universal score that determines the answer for every franchise.

The practical test combines player evidence, familiarity and fatigue, the creative team’s remaining ideas, portfolio strategy, production requirements and uncertainty. Existing IP can reduce some market uncertainty by giving a project access to a known audience, but it cannot guarantee a successful release. A new IP carries more discovery work, yet can create room for a stronger concept and a new audience relationship.

Start with the real choice: preserve the promise or replace the premise?

A sequel is not automatically “more of the same,” and a new IP is not automatically more innovative. The decision is about which premise gives the team the best chance to make a meaningful game for a defined audience.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  • Sequel: Reuses an established world, characters, mechanics, or audience promise. It may continue the story, change the genre within the same universe, or rebuild the experience around a new platform.
  • New IP: Introduces a new identity and premise, even if it uses skills, technology or design patterns learned from earlier projects.

Write a one-sentence promise for each option before comparing them. For example: “A sequel lets returning players master a deeper version of the game they already value,” versus “A new IP lets us deliver a cooperative mystery built around a premise this franchise cannot credibly support.” If the sequel sentence describes only commercial familiarity and the new-IP sentence describes the actual creative opportunity, the evidence is already leaning in one direction.

1. Measure whether players still want this franchise

Separate audience size from audience intent

An existing audience is useful only if it is still reachable and interested in the proposed game. Review more than the last title’s unit sales. Examine active players, retention, completion, wishlists, community participation, expansion uptake, replay behavior, sentiment by feature, and the proportion of players who describe the franchise’s core promise in their own words.

Look for demand for the specific next game, not just affection for the brand. Players may love a setting but want a different combat system, or enjoy the mechanics while considering the story complete. Ask which elements they would miss if removed and which they would gladly leave behind.

Use evidence that can distinguish “more” from “different”

Combine behavioral and attitudinal evidence:

  • Behavioral: retention cohorts, session frequency, repeat purchases, DLC or expansion conversion, multiplayer concurrency, and activity in official community spaces.
  • Attitudinal: structured interviews, concept tests, surveys that force trade-offs, and moderated playtests of both a sequel-like prototype and a fresh concept.
  • Market: platform search and wishlist trends, genre demand, regional differences, and the performance of comparable releases.

Unity’s 2026 report notes that surveyed studios use platform analytics and industry research to guide decisions (Unity, 2026). That supports using multiple evidence categories, not handing the decision to one dashboard or one survey.

Check whether familiarity is an advantage for this project

WIPO describes established IP as a possible lower-risk starting point because it has a known audience, while warning that this does not guarantee success (WIPO, 2024). Translate that into concrete questions:

  • Can the marketing team explain the sequel’s value in one sentence to people who played the previous game?
  • Will returning players understand what is new without being asked to relearn the entire identity?
  • Are the original platforms, regions and communities still strategically important?
  • Does the license or canon impose constraints that a new IP would avoid?

If the answers are mostly “no,” the franchise name may be an expense rather than an advantage.

2. Test novelty against franchise fatigue

Define the non-negotiable core

Ask players and the team to rank the franchise’s pillars: characters, world, camera, combat loop, progression, social play, tone, or another recognizable promise. Keep the two or three highest-value pillars and deliberately challenge the rest. A sequel needs enough continuity to feel like the same franchise and enough change to justify its existence.

WIPO summarizes the tension directly: “IP is important because, although most consumers expect novelty in a game, they also want some familiarity to be present, meaning there is a need to balance the two” (WIPO, 2024).

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Look for fatigue signals, not just lower sales

Fatigue can appear before a franchise becomes commercially weak. Warning signs include:

  • Players describe proposed features as repetitions of earlier entries rather than improvements.
  • Each sequel requires larger marketing discounts or heavier nostalgia messaging to attract attention.
  • Community discussion focuses on unresolved production problems instead of new possibilities.
  • The design team is recycling locations, enemies, progression rewards or story beats because they are expected, not because they are still effective.
  • Internal pitches differ cosmetically but share the same underlying loop and audience promise.
  • Newcomers say they cannot tell where to begin, while existing players say they have seen the arc already.

These are diagnostic signals, not a release-cadence formula. The available evidence does not establish that a particular number of years or sequels causes fatigue.

Prototype the novelty claim

Before committing to a full sequel, build a small vertical slice that demonstrates the proposed change. Test whether players can identify both the familiar value and the new reason to play. If testers praise only the old elements, the sequel may be functioning as a remaster. If they praise only the new elements and do not recognize the franchise promise, the concept may be better as a new IP.

3. Audit the team’s creative runway

Ask what the team still wants to make

A franchise can have audience demand and still be the wrong assignment for its current creators. Interview leads individually before a group consensus forms. Ask:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  • What unresolved design problem would this sequel solve?
  • Which ideas were cut previously and now deserve a second attempt?
  • What would the team make if the franchise name were removed?
  • Which parts of the existing formula energize people, and which parts cause avoidance or turnover?

Unity’s 2025 report quotes Black Salt Games CEO and Producer Nadia Thorne: “It’s a balance between what the creative team has left to give and what our players want. Expanding an IP often makes financial sense and is great for fans who want more of what they already love. However, creating something new can reinspire the team, open up opportunities for even bigger success, and bring fresh ideas back to the original IP… Ultimately the decision comes down to whether we’re delivering something meaningful for both our players and ourselves” (Unity, 2025).

Distinguish exhaustion from a solvable production problem

Some teams are tired because the next project repeats a workflow that can be redesigned. Others have genuinely exhausted the premise. Compare a sequel plan that changes ownership, tools, scope or schedule with a new-IP plan that would require the same people to solve unfamiliar problems. Record which risks are emotional, which are organizational and which are design limitations; do not treat all reluctance as evidence against a sequel.

4. Evaluate portfolio fit, not just one project

The choice affects the studio’s slate, not only the next release. A sequel may deepen an existing audience relationship, support a live service or provide a predictable genre position. A new IP may diversify the portfolio, reach a different demographic, or create a future series that reduces dependence on one property.

In a 2021 interview, PlayStation Studios head Hermen Hulst said, “New IP is incredibly important to us. New IP is the lifeblood of gaming. But, new IP is just one aspect of our strategy” (PlayStation Blog, 2021). The same interview described more than 25 titles in development, with almost half characterized as new IP—a dated snapshot of that studio’s slate, not an industry-wide target.

Map each proposal against the current slate

Portfolio question Sequel implication New-IP implication
Does the slate already over-index on this genre or audience? May increase concentration and internal competition. Can add variety, if the studio can support the new audience-building work.
Is a major franchise entering a gap in its release plan? May maintain engagement and partner confidence. May be harder to position while the flagship is absent.
Does the company need a new long-term growth option? Extends an existing asset but may not create a new pillar. Creates upside for a future series, with higher discovery risk.
Can teams share technology, expertise or production infrastructure? Usually has more immediate reuse opportunities. May still reuse capabilities, but identity and audience work are new.

Do not justify a sequel solely because another project in the portfolio is delayed, and do not justify new IP solely to make the slate look innovative. Tie the choice to a stated portfolio gap.

5. Compare scope, resources and uncertainty

Build two comparable production plans

Estimate both options at the same level of detail: core team roles, external support, technology, content volume, localization, certification, marketing, schedule, and contingency. A sequel may reuse tools and assets but inherit canon, compatibility and fan-expectation constraints. A new IP may avoid those constraints but require more work in world-building, brand definition, onboarding and market education.

WIPO’s working paper documents historical growth in average game-development team size—from about 26 people in 1995 to approximately 94 in 2015, citing MobyGames data (WIPO, 2024). These are historical averages, not current staffing benchmarks or a forecast for your project. Use them only as context for why production scale should be modeled explicitly.

Make uncertainty visible

List assumptions for each proposal and assign an owner to validate them. Typical assumptions include:

What’s actually slowing this PC down?

Pick the symptom - the matching free tool is one click away.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  • How many existing players are reachable on the target platforms?
  • Which systems or assets can be reused without compromising quality?
  • How quickly can a new player understand the sequel or new world?
  • What content must be ready at launch, and what can be added later?
  • Which technical or regulatory dependencies could move the schedule?

WIPO describes game popularity as unpredictable. That observation is a reason to expose uncertainty, not to claim that one format is inherently safe (WIPO, 2024).

6. Use a transparent decision scorecard

No reviewed source provides a validated universal scoring rule. A scorecard is still useful as a governance tool if the team defines its weights, records evidence and tests how sensitive the decision is to uncertain assumptions. Score each option from 1 (weak) to 5 (strong), attach evidence, and avoid averaging away a fatal weakness.

Criterion Evidence to attach Questions for a sequel Questions for new IP
Audience demand Retention, wishlists, interviews, concept tests Do returning players want this specific evolution? Is there a reachable audience for the new premise?
Familiarity value Brand awareness, community strength, platform reach Does the name reduce discovery friction? What replaces the trust supplied by an existing name?
Novelty and fatigue Prototype results, feature comparisons, sentiment themes Is the change substantial and understandable? Does the fresh premise create a clearer promise?
Creative runway Team interviews, pitch quality, leadership commitment Are there compelling unanswered design questions? Does the concept unlock stronger motivation and ideas?
Portfolio fit Slate map, audience overlap, strategic goals Does it strengthen an important relationship? Does it diversify reach or create a future pillar?
Production feasibility Staffing, schedule, technology and content estimates What can be reused, and what constraints are inherited? What new world-building and market-education work is required?

Apply kill gates before adding up scores

Stop or redesign a proposal when a non-negotiable condition fails. Examples:

  • Sequel gate: No credible audience segment can explain why the proposed changes matter.
  • New-IP gate: The premise is not understandable without a long explanation, and no prototype shows a compelling player experience.
  • Team gate: The leadership group cannot staff the project or retain the people needed for its critical systems.
  • Portfolio gate: The project duplicates an existing investment without a clear strategic reason.
  • Evidence gate: The decision depends on an untested assumption that can be checked with a low-cost prototype or research sprint.

7. Run a decision process from brief to green light

  1. Write two neutral briefs. Describe the sequel and new IP without using promotional language. Include audience, core loop, platform, scope and the reason to exist.
  2. Define the franchise promise. List the pillars players value and the elements the team wants to change. Mark each as essential, flexible or expendable.
  3. Collect baseline evidence. Pull platform analytics, community themes, prior-title behavior and market context. State geography, platform and date for every metric.
  4. Test both concepts. Use comparable prototypes, mockups or concept treatments. Ask participants to choose between trade-offs instead of rating everything positively.
  5. Interview the team separately. Capture motivation, unresolved design questions, staffing concerns and the ideas people would pursue without the existing brand.
  6. Model two production plans. Include dependencies, contingency, reuse assumptions, marketing needs and launch-readiness criteria.
  7. Score and stress-test. Change uncertain inputs and see whether the recommendation flips. If a small assumption change reverses the result, commission more evidence rather than pretending the score is precise.
  8. Review portfolio consequences. Place both projects beside the rest of the slate, including audience overlap, release windows and strategic gaps.
  9. Choose a reversible next step. Approve a prototype, vertical slice or research sprint when the central uncertainty is still cheap to resolve. Approve full production only when the core promise, audience and team plan are credible.
  10. Record the decision. Save the assumptions, evidence, dissenting views and conditions for revisiting the choice. This prevents later teams from treating an uncertain judgment as a permanent fact.

What the industry statistics can—and cannot—tell you

Unity’s 2025 report, based on a Cint survey of 300 game developers in 2024, found that 62% selected maximizing an existing game as their growth strategy; 23% selected new ideas in a different genre; 10% selected new ideas in the same genre; and 5% selected developing IP into multiple games (Unity, 2025). These figures describe respondents’ stated strategy preferences, not comparative success rates. They cannot prove that maximizing an existing game will outperform a new IP for your studio.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

The PlayStation Studios example and WIPO’s team-size figures are similarly contextual. One is a dated snapshot of a single studio’s development slate; the other describes historical averages. Neither supplies a threshold for deciding when your franchise is “out of ideas.” Use such statistics to challenge assumptions, then return to franchise-specific evidence.

Decision patterns that usually point to each option

A sequel is better supported when:

  • A clearly defined audience still wants the franchise’s central promise.
  • Prototype results show a meaningful evolution that existing players understand and value.
  • The team has unresolved design questions and the motivation to answer them.
  • Reuse of technology, characters or community infrastructure creates real strategic value.
  • The project fills a portfolio need without crowding out a stronger new concept.

A new IP is better supported when:

  • The strongest concept cannot be expressed honestly within the existing world or canon.
  • Players value isolated elements but no longer want the overall franchise formula.
  • Several sequel pitches differ in surface details but repeat the same underlying experience.
  • The current team is energized by a new premise and can staff the unfamiliar work.
  • The studio needs a different audience, genre position or long-term portfolio pillar.

Neither option is ready when:

  • The team cannot state the player problem or desire the project addresses.
  • The sequel’s novelty is a feature list, while the new IP’s novelty is only a setting.
  • Audience, staffing or schedule assumptions have not been tested.
  • The business case depends on a universal claim such as “sequels are safer” or “new IP always breaks through.”

Bottom-line decision rule

Approve the sequel when it preserves the franchise’s valued promise while solving a real, demonstrated player need with a team that still has strong ideas. Approve the new IP when the best creative and portfolio opportunity requires a fresh premise or audience and the studio is prepared for the additional discovery work. If neither proposal meets those tests, fund the smallest experiment that can resolve the biggest uncertainty instead of committing to a brand name or novelty for its own sake.
