There is no universal ASIC or GPU winner. Choose by measuring your exact model, software stack, cluster size, service-level target, power envelope and fully loaded cost. Peak FLOPS and advertised price-performance are starting hypotheses; a reproducible, same-workload benchmark is the evidence you can buy against.
Start with the decision you actually need to make
An accelerator comparison is meaningful only when the workload and deployment are fixed. A training system for long runs has different requirements from an inference service handling short, concurrent requests. A managed cloud instance has a different cost boundary from owned hardware. Write the decision down before running a test so that an attractive single-chip result cannot quietly become the procurement criterion.
- Model: exact architecture, checkpoint or model version, parameter size and any custom layers.
- Work type: pre-training, fine-tuning, evaluation, batch inference or an interactive serving workload.
- Numerical format: precision or quantization, including any accuracy or quality target that the lower-precision run must meet.
- Input geometry: sequence lengths, image or audio dimensions, dynamic-shape behavior and padding policy.
- Traffic or training pattern: batch size, concurrency, request mix, checkpoint frequency and expected utilization.
- Target operating point: throughput, latency service-level agreement (SLA), time-to-train or useful training progress.
- Deployment boundary: rented instances, a managed accelerator service or owned infrastructure; region; networking and storage assumptions; and the expected operating horizon.
- Scale: one accelerator, a node, or a cluster. State the cluster size you must support, not merely the size that is convenient to test.
Changing any of these inputs can change the winner. Keep them identical when comparing platforms, and record every exception rather than presenting a heavily ported implementation as a pure hardware result.
Do these 3 things before closing this tab:
1Fix the driver behind crashes, sound loss and screen glitches2Clear out junk files and repair common Windows errors3Scan for outdated or missing drivers - takes under a minuteUnderstand what “custom ASIC” and “GPU” mean for this comparison
A custom AI ASIC is a specialized accelerator designed around a narrower set of tensor, memory and communication operations. A GPU is a more programmable parallel processor with a broad software ecosystem. Those descriptions explain tendencies, not outcomes: an ASIC can be excellent when its supported operations and compiler map cleanly to a stable model, while a GPU can win when model changes, unusual kernels or frequent framework updates make flexibility more valuable.

The useful question is therefore not “Which chip has the higher theoretical peak?” It is “Which complete system produces the required useful output, at the required quality and reliability, for the lowest total cost?” Google Cloud’s benchmarking guidance explicitly warns against relying exclusively on advertised FLOPS or HBM bandwidth, because specifications can be misleading or unattainable in real workloads. Use its guidance on AI accelerator performance and benchmarking as the methodological reference.
Check model and software fit before measuring speed
Map the complete execution path
For each candidate, verify the framework version, compiler, supported kernels, collective communication library, checkpointing, monitoring and serving stack. Confirm that the exact model can run at the desired precision and quality target. A benchmark that silently substitutes a different kernel, sequence length or quality level is not comparable.
Record engineering effort as part of the platform result. Include porting hours, custom-kernel development, debugging, validation and the ongoing cost of tracking compiler or framework changes. If one platform needs substantial specialist work and the other runs the reference implementation, that difference belongs in the business case.
Test geometry, not just operator names
Tensor dimensions can determine utilization. Google Cloud gives a specific example involving gpt-oss-120B: its attention-head dimension of 64 does not match TPUs optimized for matrix dimensions in multiples of 256. Padding can lower tokens per second and utilization. A custom kernel may recover some performance, but it requires expertise; changing the model dimension would invalidate existing weights and require retraining. This is a model-and-geometry interaction, not a universal weakness of every ASIC or TPU.
For every mismatch, document the remedy and its consequence:
- Padding: quantify the extra computation and the resulting utilization.
- Custom kernel: count implementation, testing and maintenance work.
- Model alteration: verify quality, compatibility with existing weights and whether retraining is required.
- Unsupported operation: measure fallback behavior, including transfers between the accelerator and host.
Use a layered benchmark instead of one headline number
1. Microbenchmarks expose local bottlenecks
Isolate the operations that dominate the target model: matrix multiplication, attention, memory movement, reductions and collective communication. Run the relevant shapes, precisions and batch sizes rather than a generic library demo. These tests show whether a platform is compute-bound, memory-bound or communication-bound, but they do not predict end-to-end service quality on their own.
2. Roofline analysis tests attainable performance
Compare measured arithmetic intensity and memory behavior with the platform’s attainable compute and bandwidth bounds. Use measured values from the candidate system, not only theoretical peak specifications. A roofline view helps explain why a chip with a lower advertised peak can win on a memory-heavy model, or why a high-bandwidth device underperforms when kernels or communication prevent that bandwidth from being used.

3. End-to-end training measures useful progress
Run the same model, data shape, optimizer settings, precision and quality target through the intended training stack. Report:
- Training tokens per second per accelerator.
- Throughput normalized by accelerator or instance cost.
- Time to a defined quality or checkpoint, not merely raw token rate.
- Scaling efficiency as the cluster grows.
- Goodput: useful training progress after retries, faults, checkpoint recovery, network stalls and other interruptions.
Google Cloud suggests testing example scales of 256, 1,024 and 4,096 accelerators to reveal scaling behavior. Those are illustrative test points, not universal requirements; choose sizes that bracket your actual deployment.
4. Inference tests must reproduce the service
Use the real request mix, context lengths, concurrency, batching policy, streaming behavior and quality checks. Measure sustained throughput and latency distributions—at minimum the percentiles used by your SLA—rather than a short peak burst. Calculate cost per token or another useful-output unit after amortizing capital, instance charges and energy. A higher peak token rate is not an advantage if it misses the latency target or requires an impractical batch size.
Compare the systems on the right axes
| Axis | Evidence to collect | Why it matters |
|---|---|---|
| Workload performance | End-to-end training time, useful throughput, inference latency and throughput | The task and target operating point determine whether peak compute is relevant. |
| Scaling | Per-accelerator throughput and efficiency as nodes or chips are added; communication overhead and goodput | A fast single accelerator may scale poorly at the required cluster size. |
| Software and model fit | Porting work, supported frameworks and kernels, compiler maturity, model-geometry match and quality parity | Optimization effort or a model change can erase a hardware advantage. |
| Cost | Hardware or instance charges, networking, storage, power and cooling, utilization, engineering and amortization | Compute price alone omits system and operating costs. |
| Power and facility limits | Measured system power and performance per watt at the target workload | Power can constrain deployment capacity and total operating cost. |
| Operational flexibility | Availability, capacity, fault recovery, deployment geography and migration options | The choice must work in the buyer’s actual environment and time horizon. |
Normalize throughput, cost and power
Training metrics
Use tokens per second per chip to compare the same workload at a common scale. Then divide useful throughput by the fully loaded cost rate to obtain tokens per second per dollar. “Fully loaded” should include the accelerator or instance, host resources, networking, storage, power and cooling, and a defensible share of engineering and amortization.

If a platform loses time to failed workers, recovery or synchronization, those losses reduce the amount of training completed per day even when the healthy-run token rate looks strong.
Inference metrics
Measure sustained tokens per second under the required request mix and report latency percentiles at the same operating point. A useful cost calculation is:
cost per useful token = (amortized capital cost + instance or rental charges + energy + networking and storage + allocated operations) / useful tokens served

State the utilization, amortization period and energy assumptions beside the result. A one-time promotional rate, a laboratory run or a vendor’s list price should not be presented as a universal production cost.
Power metrics
Measure system power while the representative workload is running, then calculate performance per watt at the same quality, batch and latency conditions. A chip with attractive energy efficiency can still be impractical if its host, network or cooling requirements dominate facility capacity.
Measure scaling and communication losses
Run the identical workload on one accelerator or one node, then add nodes until you reach the planned cluster size. At each point record per-accelerator throughput, total throughput, efficiency, synchronization time, network utilization and failure or recovery events.
Useful training goodput is the key cluster metric. Raw token throughput can rise while time spent waiting for collectives, restarting failed workers or restoring checkpoints rises faster. For inference, repeat the test at the concurrency and replica count you intend to operate; queueing and interconnect contention can change latency distributions even when single-replica throughput is unchanged.
Include the network in the system boundary. An accelerator that is faster in isolation may lose once communication, topology, host staging or storage traffic is included. Conversely, an ASIC’s advantage may appear only at the scale where its interconnect and collective implementation are effective.
Separate vendor claims from independently comparable evidence
| Claim or result | How to interpret it |

| Amazon’s 2025 shareholder letter reports “about 30% better price-performance” for Trainium2 than comparable GPUs. | This is Amazon’s own comparison. Treat it as a hypothesis to test on your model, region, software stack and system boundary. |
| The same letter says Trainium3 is 30–40% more price-performant than Trainium2 and began shipping at the start of 2026. | Attribute both the comparison and shipping statement to Amazon, and recheck current availability before making a capacity or schedule commitment. Read the 2025 shareholder letter. |
| NVIDIA’s benchmarking page reports that MLPerf Inference v6.0, April 2026, measured 2.5 million tokens per second on DeepSeek-R1 using GB300 NVL72 systems. | This is a result for a named system, model, benchmark version and date. It is not evidence that GPUs are cheaper than ASICs in general. Review the configuration and benchmark context on NVIDIA’s performance benchmarking page. |
| NVIDIA’s benchmark hub describes its Training v6 submissions and cites MLCommons entry IDs and retrieval dates. | Use the underlying MLCommons entries and matched configurations before translating a vendor submission into a procurement decision; see the benchmark hub. |
MLPerf and similar suites are valuable when model, quality target, software version, batch, hardware configuration and measurement rules match your use case. They are scoped evidence, not a universal ASIC-versus-GPU ranking. When a vendor reports a price-performance percentage or cost-per-token figure, preserve the attribution and the conditions instead of copying the number into your own forecast.
A practical evaluation procedure
- Write the acceptance criteria. Specify the exact model and version, quality target, precision, sequence lengths, batch or concurrency, throughput, latency SLA, maximum power, cluster size, region and operating horizon.
- Freeze the software comparison. Use the same model code, dataset or request trace, tokenizer, compiler-quality settings and measurement window where each platform supports them. Record unavoidable platform-specific changes.
- Inventory support and effort. Check frameworks, kernels, collectives, checkpointing, monitoring, serving, debuggers and recovery behavior. Estimate engineering hours and maintenance obligations for every exception.
- Run local tests. Measure representative matrix shapes, memory movement and collectives. Capture achieved—not theoretical—compute and bandwidth.
- Perform roofline analysis. Identify whether the model is limited by arithmetic, memory, synchronization or host and network transfers.
- Run a single-node model test. Verify quality parity, sustained training or inference performance, power and latency distributions. Save logs and configuration files so the run is reproducible.
- Scale to the planned deployment. Repeat at increasing cluster sizes, including a size near the expected production point. Measure efficiency, communication overhead, faults, retries and recovery.
- Calculate normalized economics. Convert results to training tokens per second per dollar, time to target quality, inference cost per useful token and performance per watt using the same cost boundary.
- Stress the operating envelope. Vary realistic sequence lengths, request mixes, concurrency, checkpoint intervals and utilization. Record where latency or goodput falls below the acceptance criteria.
- Make a reversible decision where possible. If the results are close, prefer the platform with better availability, software maturity, migration options or lower porting risk, and retain a small validation deployment for future model changes.
Build a scorecard that exposes trade-offs
Use a weighted scorecard only after collecting measurements. Weight the dimensions according to the business consequence; do not let a convenient single number hide a failed hard requirement.

One-click scans. No signup required.
Correction: use microbenchmarks, roofline analysis and an end-to-end model run with the intended shapes and precision.
Benchmarking different workloads
Why it fails: a different model, sequence length, quality target or batching policy can favor a platform for reasons unrelated to the hardware.
Correction: hold the representative workload constant and publish every material configuration.
Ignoring porting effort
Why it fails: custom kernels, padding, unsupported operations or model changes can consume the apparent price or speed advantage.
Correction: report engineering time and model changes beside performance, and include retraining when a geometry change invalidates existing weights.

When an ASIC or GPU is the better fit
An ASIC is attractive when
- The model architecture and tensor geometry map cleanly to its supported operations.
- The workload is stable enough to justify compiler and kernel optimization.
- Measured performance per watt or cost per useful output is better at the production scale.
- The service can obtain sufficient capacity in the required region and the team can support the software stack.
A GPU is attractive when
- The workload changes frequently or includes unusual operators and dynamic shapes.
- The existing framework, kernels, monitoring and serving tools substantially reduce porting risk.
- Rapid scaling, multi-model consolidation or migration flexibility matters more than a narrowly optimized steady-state path.
- The measured end-to-end result remains competitive after including power, networking and engineering.
These are screening hypotheses, not substitutes for measurement. The same platform can move from first choice to second choice when the model, concurrency, cluster size, region or quality target changes.
Quick wins for a faster PC:

Document the exact workload and software versions, benchmark traces, quality checks, cluster sizes, measured power, cost assumptions, engineering effort and failure behavior. Include the date and region for capacity and pricing. State which results are your measurements and which are vendor-reported. If the candidates are close, preserve the raw data and rerun the decisive test whenever the model, compiler, accelerator generation, region or SLA changes.
The decision is defensible when another engineer can reproduce the test and see why the selected system meets the required quality, useful throughput, latency, scale, power and total-cost constraints—not merely because its specification sheet contains the largest number.
