The most defensible way to evaluate an observability platform is to test it against your own services, telemetry volumes and incident scenarios—not to count dashboard features. Start with the operational questions your team must answer, then run the same proof of concept (PoC) on each candidate. Measure signal coverage, context and correlation, OpenTelemetry portability, integrations, investigation workflow, retention, total cost and operational effort.

What an observability-platform evaluation should prove

A platform is useful when an engineer can explain why a system behaved badly using the telemetry already collected. Merely storing metrics, logs and traces is not enough if the data lacks resource identity, request context or a practical path from an alert to a likely cause.

Your evaluation should produce three concrete outputs:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  • A shortlist of platforms that support the environments and signals you actually run.
  • A workload-based cost model covering normal operation, growth and a noisy incident period.
  • PoC evidence showing whether an on-call engineer can detect, investigate and communicate a representative failure.

Use the same services, scenarios and scoring rules for every candidate. Vendor feature lists are hypotheses; your PoC is the evidence.

Define success with operational questions

Begin with questions about reliability rather than a vendor feature checklist. Typical questions include:

  • Is the service meeting the reliability expectation users experience?
  • Which component caused a latency regression?
  • What changed immediately before an error-rate increase?
  • Is the problem confined to one region, tenant, workload or dependency?
  • Can the responder identify the next safe action without adding new instrumentation?

OpenTelemetry distinguishes a service-level indicator (SLI), which measures service behavior from the user’s perspective, from a service-level objective (SLO), which attaches one or more SLIs to a reliability goal. Bring your existing SLIs and SLOs into the evaluation. For example, a checkout availability SLO and a latency SLI should drive the alert and investigation test, rather than an arbitrary collection of vendor widgets.

Write pass and fail conditions

For each operational question, define what a successful investigation looks like. A pass might require the engineer to identify the affected service, locate the slow span, correlate an application error with a deployment and show the supporting infrastructure metric. A fail might be an answer that requires exporting data manually, losing trace context or asking developers to add instrumentation during the incident.

Know what each telemetry signal contributes

OpenTelemetry names traces, metrics and logs as key signals. They overlap, but they answer different questions.

Signal What it records Questions it helps answer Evaluation checks
Metrics Numerical measurements summarized over time How much traffic, latency, saturation or error activity is occurring, and when did it change? Required metric types, labels or attributes, aggregation, alerting and handling of high-cardinality dimensions
Logs Timestamped events and their fields What event occurred, with which message, status, user or resource context? Structured parsing, resource identity, search speed, retention and trace or span correlation
Traces A request’s path through services, represented by linked spans Which hop consumed time, returned an error or called a failing dependency? Sampling, span attributes, service maps, cross-service navigation and preservation of trace context

The important test is correlation. A responder should be able to move from an alerting metric to related logs and then to the trace and span responsible for a request. Three ingestion checkboxes do not prove that this path works. Recreate an incident and see whether the context survives collection, processing, storage and query.

  • Hosts, virtual machines and operating-system variants.
  • Kubernetes clusters, other container platforms and service meshes.
  • Serverless functions and managed application runtimes.
  • Databases, queues, caches, load balancers and network services.
  • Application languages, frameworks and deployment pipelines.
  • Existing agents, exporters, OpenTelemetry SDKs and collector pipelines.

Mark each item as production-critical, required for the PoC or out of scope. A platform that works for a test container but cannot collect your managed database or serverless runtime is not a complete fit.

Map ownership and access

For every signal, record who produces it, who needs to query it and which access boundaries apply. Test whether an on-call engineer can investigate across accounts and teams without receiving excessive privileges. Verify that dashboards, alerts, saved queries and incident links can be shared with the people who need them.

Test OpenTelemetry support as a practical portability requirement

OpenTelemetry is a vendor-neutral framework for instrumentation, telemetry generation, collection and export. Its Collector can receive, process and export telemetry. That architecture can reduce dependence on a single backend, but it does not make every dashboard, query, alert or vendor-specific feature portable.

Questions to ask about support

  • Which OpenTelemetry signals, protocols and SDKs are supported for your languages and runtimes?
  • Can the platform receive data through the protocols your collectors already use?
  • Can a Collector route or export data to another backend without losing resource attributes, timestamps or trace context?
  • Are vendor-specific processors, agents or proprietary fields required for important features?
  • What happens to exemplars, baggage, sampling decisions and high-cardinality attributes during ingestion?

OpenTelemetry project documentation, last modified August 29, 2025, reports support from more than 90 observability vendors. That is a breadth indicator published by the project, not proof that every integration behaves identically or satisfies your requirements.

Run a route-and-export test

  1. Instrument one representative service with the OpenTelemetry SDK or connect its existing instrumentation.
  2. Send metrics, logs and traces through a Collector pipeline.
  3. Route the same telemetry to the candidate platform and, where supported, a second destination.
  4. Compare resource attributes, service names, timestamps, trace IDs, span links and error fields at each destination.
  5. Change the route during the PoC and document which dashboards, alerts or queries need to be rebuilt.

This test reveals whether portability is real or limited to basic ingestion.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Evaluate integrations and the incident workflow

Cloud-native service sets and broader observability platforms often have different service boundaries and operating models. Compare the workflow, not just the number of integrations.

For example, AWS documents separate CloudWatch, X-Ray and AWS Distro for OpenTelemetry paths alongside analysis tools. Google Cloud documents separate monitoring, tracing and logging services. Elastic describes infrastructure coverage across servers, virtual machines, containers and serverless environments, with more than 400 out-of-the-box integrations in its current Observability overview. These are examples of product architectures, not evidence that one option is best for your infrastructure.

Use one incident path for every candidate

  1. Trigger or replay a known symptom, such as elevated request latency or an error-rate increase.
  2. Open the alert from the same notification channel your on-call team uses.
  3. Record the number of navigation steps needed to identify the affected service and scope.
  4. Move from the alerting metric to related logs and traces without manually copying identifiers.
  5. Identify the slow or failing span, dependency, host, container or deployment.
  6. Check whether the platform shows the relevant change or infrastructure condition in the same investigation.
  7. Save the query, dashboard or incident link an engineer would hand to the next responder.

Repeat the scenario with missing or partial telemetry. A mature workflow should make the gap visible instead of presenting false certainty.

Model retention, access and total cost

There is no universal observability price unit. Providers meter signal types and services differently, and retention can change the bill. Build the estimate from your own workload:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  • Metric samples or bytes, including expected active-series or cardinality growth.
  • Log bytes ingested, parsed and retained.
  • Trace spans, sampling rates and burst volumes.
  • Query frequency, dashboard refreshes, alert evaluations and exports.
  • Retention periods for hot, searchable and archived data.
  • Data transfer, processing, storage and any separately charged features.

Ask each provider for a bill estimate using identical assumptions. Re-run it for expected growth and for a noisy incident week. Confirm which free allowances, tiers, included retention and query charges are part of the estimate.

Documented examples of why billing units differ

Documented service path Published detail How to use it in your evaluation
Google Cloud logging Default and user-defined log buckets have 30-day default retention; the Required bucket has a fixed 400-day retention period. Retention beyond the default period can incur charges. Separate ingestion from storage and model the retention period for each bucket. Confirm which bucket receives each log class.
AWS CloudWatch OTel metrics path The documentation describes per-GB ingestion pricing, 15 months of included retention and no per-metric or API charges for that path. Verify that your selected path and region still use those terms, then calculate billable gigabytes and growth rather than comparing a headline rate.

The Google and AWS examples are not directly comparable. Translate one common workload into each provider’s billable units, including retention and queries, before drawing a cost conclusion. Pricing and retention documentation accessed October 13, 2026 can change, so recheck the current terms during procurement.

Include operational effort in the total

Record the engineering work required to deploy collectors or agents, maintain dashboards and alerts, tune sampling, control cardinality, manage upgrades and troubleshoot the platform itself. A lower ingestion price can be offset by more configuration and maintenance. Score that effort explicitly instead of hiding it in an informal opinion.

Run a controlled proof of concept

A PoC should be small enough to finish and realistic enough to expose failure modes. Use the same services and scenarios for every candidate.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Prepare the test

  1. Select one user-facing service, one asynchronous or batch path and at least one dependency such as a database or queue.
  2. Choose workloads that represent normal traffic, a deployment change and an incident burst.
  3. Define the SLIs, SLOs, alert thresholds and investigation pass conditions before enabling a candidate.
  4. Record baseline telemetry volumes, retention needs, access roles and existing collection costs.
  5. Prepare synthetic or non-sensitive data if production data cannot be used.

Exercise the signals

  1. Collect infrastructure metrics from the hosts, virtual machines, containers or managed services that matter.
  2. Collect structured application logs with resource identity and request identifiers.
  3. Trace a request across the selected services and verify that spans preserve parent-child relationships.
  4. Generate a controlled latency regression, error increase or dependency failure.
  5. Investigate the event using the same alert-to-cause path for each candidate.
  6. Export or reroute a sample through the OpenTelemetry Collector and inspect what changes.

Capture evidence

For each scenario, save the query, screenshot or link an engineer would use, the time to reach a plausible cause, missing context, manual steps and any data-quality problems. Record ingestion failures, dropped attributes, delayed events and confusing defaults. Evidence should be reproducible by another team member.

Score candidates on the same axes

Use a weighted score only after collecting evidence. Set weights according to your SLIs, incident history and constraints; do not let a large feature count dominate a critical gap.

Axis Evidence to collect Decision question
Coverage Successful ingestion from required clouds, hosts, containers, serverless components, databases and application languages Can the platform cover the systems that matter without an unacceptable custom build?
Context and correlation Preserved resource attributes, request identifiers, trace IDs, span links and deployment metadata Can a responder connect infrastructure behavior, logs and request traces?
Interoperability OpenTelemetry protocols, SDKs, Collector pipelines, routing and export tests Can instrumentation remain decoupled from the backend, and what remains proprietary?
Investigation workflow Alert-to-cause steps, query performance, service views, dashboards and incident links Can an on-call engineer reach a plausible cause quickly with the available context?
Retention and access Searchable periods, archive options, access controls and cross-account visibility Can required data be retained and accessed under your governance rules?
Cost predictability Workload-based estimate, free allowances, tiers, query charges and growth scenarios Will a normal month and an incident month remain financially predictable?
Operational effort Deployment, upgrades, sampling, cardinality control, dashboard maintenance and support burden Does the platform reduce or add work for the teams operating it?

Keep raw evidence alongside the score. A weighted total can conceal a severe failure in one mandatory area, so define minimum pass criteria for coverage, incident investigation and governance before calculating an overall result.

Confusing OpenTelemetry support with complete portability

A platform may accept OpenTelemetry data while proprietary queries, alerts, dashboards or agents remain essential. Test export, rerouting and the work required to recreate operational views.

Comparing prices without a common workload

Per-gigabyte ingestion, per-series, span, storage and query units cannot be compared directly. Use identical volumes, retention and query assumptions, then include growth and incident bursts.

Testing only a clean demonstration environment

Include partial telemetry, deployment changes, noisy neighbors, delayed events and access boundaries. These conditions reveal whether the workflow helps during an actual incident.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Ignoring the platform’s own maintenance

Collectors, agents, parsers, sampling rules and dashboards require ownership. Document who will maintain them and how upgrades or schema changes are handled.

Questions to settle before procurement

  • Which SLIs and SLOs will the platform alert on, and can responders reach supporting evidence from the alert?
  • Which environments are mandatory on day one, and which can be phased in?
  • Which OpenTelemetry protocols, SDKs and Collector pipelines are supported for every required language?
  • What attributes, trace context and log fields are preserved or transformed?
  • Which features require proprietary agents, storage formats or query languages?
  • What are the included retention periods and charges for extending them?
  • Which ingestion, storage, query, export and transfer units appear on the bill?
  • How does the estimate change with metric cardinality, log growth, trace sampling and an incident burst?
  • Can teams enforce access boundaries while still investigating across services and accounts?
  • Who owns instrumentation, collector upgrades, alert tuning and cost controls?
  • What evidence from the PoC is required before a production rollout?

Make the decision

Select the candidate that solves your highest-value investigation problems with the least unacceptable trade-off. A cloud-native service set may fit an organization standardized on that cloud’s accounts, identity and managed services. A broader platform may be preferable when infrastructure spans clouds, environments or many integration types. Neither category is automatically superior.

Require a passing result for mandatory telemetry coverage, context and correlation, incident workflow, retention and governance. Then compare the workload-based cost and operational effort of the remaining options. Keep the PoC artifacts, assumptions and score weights so the decision can be revisited when volumes, architectures or pricing change.

The final choice should be a documented fit for your infrastructure, not a universal ranking. Official OpenTelemetry, cloud-provider and platform documentation describes capabilities and billing mechanics, but only your representative services and incident scenarios can establish whether a platform gives responders the answers they need.
