Before switching AI models, compare them on the work you actually do—not on a universal leaderboard or a handful of polished demos. Build a small set of representative prompts, decide what a good answer means, run each candidate under controlled conditions, and inspect both the scores and the failures. Your result will tell you which tested model-and-setup best fits those tasks; it will not establish that one model is best for everyone or for every future version.

What a prompt comparison can—and cannot—tell you

An evaluation is a repeatable test: give an AI system an input, apply grading logic to its output, and measure whether it succeeded. That is the basic idea in Anthropic’s guide to evaluations. For a switching decision, the point is not to crown a universal winner. It is to find out whether a candidate handles your recurring jobs well enough, reliably enough, and at an acceptable practical cost.

The result belongs to the configuration you tested. A model’s behavior can depend on its version, system and user prompts, generation settings, available context, tools, and the software that passes inputs and judges outputs. OpenAI’s guidance on evaluating external models likewise treats the model and evaluation setup as important to interpreting a comparison. If you test one model with web access and another without it, for example, you have compared two systems—not isolated the models’ underlying capabilities.

  • What it can establish: how the tested candidates performed on your selected prompts, with your stated settings, tools, rubric, and number of runs.
  • What it cannot establish by itself: how every user’s prompts will fare, how a different model version will behave, or whether a candidate is better on tasks absent from your test set.
  • What it can help decide: whether the observed differences are meaningful for your work, including whether the improvement is worth trade-offs in cost, latency, context handling, tool access, privacy terms, or workflow.

Keep that boundary visible when you share results. A score without the tested prompts and setup is easy to misread as a general ranking.

Build a test set from your real work

Start with recurring jobs, not model demos

Write down the tasks for which you use AI repeatedly: perhaps summarizing documents, drafting client emails, extracting structured fields, explaining code, or answering questions from a supplied policy. Select prompts that resemble what you actually type and the context you actually provide. A task-specific set complements general benchmarks and is more likely to reflect the application you care about; OpenAI’s external-model evaluation guidance discusses evaluating models against task-relevant datasets.

For each job, include ordinary examples, difficult examples, and examples where a mistake would matter. Include variation in wording, length, tone, topic, and complexity rather than repeating the same request with minor edits. If safety behavior matters, include both obvious and subtle adversarial cases, and cover policies specific to the use case. Google’s responsible AI evaluation guidance recommends testing a model on your own safety evaluation dataset in addition to regular benchmarks.

Use actual language and guard against a synthetic set

Manually written prompts or appropriately collected examples from real use can capture how people phrase requests, including ambiguity, missing details, and shorthand. Synthetic prompts can help expand coverage, but should not be the only evidence behind a broad claim. Google’s evaluation guidance identifies product logs, manually generated queries, and LLM-assisted query generation as possible inputs to dataset creation; compare generated examples with realistic user language before relying on them.

Keep sensitive information out of a test set unless you have a clear, approved way to handle it. Where possible, replace names, account details, and confidential material with safe stand-ins while preserving the task’s structure. This is a practical safeguard: a comparison should not expose data merely because you want to test a model.

Keep some cases out of tuning and prompt changes

If you repeatedly revise prompts after seeing a test result, you can end up optimizing for those exact examples rather than improving the task more generally. Reserve a small set of cases to check after making changes. For higher-assurance safety work, consider held-out data and use-case-specific policy coverage, as recommended in Google’s evaluation guidance. Keep track of which prompts you used to change the system and which you retained for a separate check.

Define success before you run anything

A prompt is not a useful test until you know what a passing answer looks like. Set the criteria before inspecting candidate outputs so you are less likely to move the goalposts to favor a model you already prefer. The right rubric depends on the task: a concise summary, a valid JSON object, and a sensitive policy answer do not have the same definition of success.

Criterion Questions to define before testing
Correctness Are the facts, calculations, or task decisions right? Is there a reference answer or an authoritative source to check?
Completeness Are required points included? Are important limitations or requested sections missing?
Instruction following Did the answer obey constraints on scope, format, length, or use of supplied material?
Usefulness and tone Could you use the result with reasonable editing? Does it suit the audience and purpose?
Safety and refusal behavior Does it handle allowed and disallowed requests appropriately for your use case?
Operational fit Does it finish within the time, context, tool, and workflow limits that matter in practice?

For each prompt, decide whether every criterion is equally important. A weighted rubric can reflect risk: a wrong answer in a low-stakes brainstorming task may be tolerable, while an incorrect extraction used in a consequential workflow may be a failure even if the response is fluent. Record the severity of errors, not just how many occurred.

Choose a grading method that matches the claim

Use exact matching only when the answer really has to match a strict reference, such as a fixed label or exact output string. For structured outputs, code can check mechanically testable requirements such as valid syntax, required fields, or permitted values. Semantic similarity may help when several phrasings are acceptable, but similarity alone does not prove factual correctness. A model-based grader can scale subjective judgments, but should be validated against examples reviewed by people. These are among the grader approaches outlined in OpenAI’s guide to datasets and evaluation.

Use human annotation for qualities that are domain-specific or hard to reduce to a reliable automatic test. For example, a domain expert may need to judge whether a recommendation is appropriately qualified, or whether a summary preserves the point that matters. You can combine checks: code for format, a reference for key facts, and human review for usefulness.

Before trusting an automated grader, try it on examples where the answer is clearly acceptable and clearly wrong. Check whether it rewards the behavior you intend. A grader that marks a valid alternate answer as wrong, or accepts a fluent but incorrect one, can make a precise-looking score misleading.

Run a fair comparison

Hold conditions constant for a direct model comparison

Give each candidate the same task and input. Keep the prompt, supplied context, settings, and available tools the same when your claim is that one model performed better under matched conditions. Record the model name and version, prompt text, relevant settings, tool access, and evaluation harness—the software and rules used to send, collect, and grade outputs.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Do not quietly give one candidate extra instructions, retries, retrieval, or tool access and then attribute the result to the model alone. If a feature is necessary for a realistic workflow, it is still worth testing; just label what you measured accurately.

Separate matched tests from realistic system tests

Some models need different harness features to perform a task well. In that case, run two comparisons if the distinction matters:

  1. Matched-condition comparison: keep the prompt and tool access as similar as possible to see how the candidates respond under shared conditions.
  2. Realistic-use comparison: give each candidate the tools and workflow you would actually use, then measure the full system’s performance and practical costs.

Report these separately. The first is closer to a controlled comparison; the second answers which complete setup works better in your workflow. Anthropic’s evaluation discussion emphasizes that the harness should fit the capability being measured. OpenAI’s third-party evaluation playbook makes the related point that capability claims depend on choosing a harness suited to the task.

Keep a compact experiment record

A small log makes the comparison interpretable and repeatable. For each run, capture:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  • Task and prompt-set version, including the exact input and any context supplied.
  • Candidate model and version, plus the date of the run.
  • System instructions, generation settings, and retry policy.
  • Available tools, retrieval sources, and relevant permissions.
  • Harness and grader version, rubric, reference answers, and human review method.
  • Output, score, error category, severity, and any practical measurements you use.

Save outputs rather than recording only a total score. Transcripts help explain whether a failure came from the model, an unclear task, an unavailable tool, or the scoring process.

Score the work, then inspect the failures

Summarize performance in a way that maps to your rubric. A single average can hide an important weakness: a candidate may do well on routine drafting but fail on the few high-risk cases that matter most. Break results out by task type and severity, and include the number of prompts and runs behind each result.

Read representative outputs from every candidate, and review every consequential failure. When a score looks unexpectedly low, verify the task and grader before concluding the model is poor. Check that a known-valid answer passes. Then read the transcript: was the instruction ambiguous, did a tool or harness constraint block a valid response, or did the grader reject an acceptable alternative? Google’s evaluation guidance describes how evaluation design and measurement choices affect the interpretation of safety results.

Also look for reward hacking: a system may learn to satisfy a scoring rule without doing the underlying job. If a grader rewards the presence of certain words, for example, an output might include those words while still failing to answer the question. Revise the rubric or add checks that test the actual task, not just superficial signs of compliance.

Evaluation design can change reported scores dramatically. Anthropic’s 2026 discussion of the CORE-Bench example reports a change from 42% to 95% after issues including rigid grading, ambiguous tasks, and an overly constrained scaffold were corrected. That is an illustration of how evaluation validity matters; it is not a result for current general-purpose models or a prediction of what will happen in your comparison. Read the example in context.

Use repeated trials when variability could change the decision

Model outputs can vary across runs, so one completion per prompt may be too noisy to support a close call. Repeat prompts when the difference between candidates is small, when the task is high-stakes, or when a different answer could change your choice. You do not need to repeat every routine case equally: spend additional runs on the cases that are both important and uncertain.

There is no universal trial count that guarantees a sound decision. Use enough repetitions to see whether the observed advantage persists and whether failures recur. Report the number of prompts and runs, and describe the result as conditional on that test set and configuration. If outputs vary widely, treat that inconsistency as a finding rather than hiding it behind an average. Re-run the evaluation after a relevant model-version, prompt, tool, or workflow change; prior results do not automatically describe the changed setup.

Published evaluations also illustrate why settings and budget matter. OpenAI’s 2026 account of a UK AI Safety Institute cyber-range evaluation reports up to a 59% improvement when the token budget rose from 10 million to 100 million. This is a specific cited example in frontier capability elicitation, not an expected gain from ordinary prompt testing. Its relevance here is narrower: resource limits can shape what a system demonstrates, so record the budget and conditions that produced your results. OpenAI’s third-party evaluation playbook discusses the example and the importance of task-appropriate elicitation.

Comparison axis What to examine How to record it
Task quality Correctness, completeness, instruction following, and usefulness against your rubric. Scores by task and criterion, plus representative outputs.
Failure profile Frequency and severity of mistakes, including safety or privacy violations relevant to the workflow. Error categories, affected cases, and consequence level.
Consistency How much answers vary across repeated trials and model versions. Run count and observed variation on important prompts.
Evaluation validity Whether wording, harness, and grading reflect the intended use. Prompt set, tools, rubric, grader checks, and known limitations.
Practical fit Cost, latency, context and tool requirements, privacy terms, and workflow friction where relevant. Measurements from the tested configuration, not assumptions about another setup.

Do not mix unlike measures into one opaque score unless you have a reasoned weighting scheme. A quality advantage may not justify greater latency or cost for a low-value task; conversely, a cheaper option may be a poor fit if it regularly fails a critical requirement. Make the decision rule explicit—for example, a candidate must meet a minimum safety and correctness bar before cost is considered.

Make the switching decision—and state its limits

Prefer the candidate that reliably meets your requirements at a practical cost you accept. If differences are small or inconsistent, the honest result is that this test does not show a decisive winner. You can then add examples that distinguish the candidates on the tasks that matter most, or keep the current setup until the evidence is clearer.

When documenting the choice, state the tested model versions, prompt set, important settings and tools, grading method, and number of runs. Note the task categories where the selected candidate did better and any serious failures that remain. Avoid turning a narrow result into a blanket claim such as “this model is best”; describe the tested work and conditions instead.

Evaluation platforms change; keep the method portable

Tools can help organize datasets, annotations, graders, and comparisons, but the repeatable method matters more than any one platform. OpenAI’s current developer documentation describes datasets for prompt comparisons, annotation, graders, and evaluation against external models: see its evaluation getting-started guide and external-model guide.

As of October 13, 2026, OpenAI’s documentation says its Evals platform is scheduled to become read-only on October 31, 2026, and shut down on November 30, 2026. Those dates are time-sensitive; verify platform availability before relying on it for a new workflow. Keep prompts, outputs, rubrics, and experiment records in a form you can export or reproduce elsewhere. The core comparison—same tasks, explicit criteria, inspectable results—does not depend on a particular evaluation product.

Product prices and availability are accurate as of the date/time indicated and are subject to change. Any price and availability information displayed on Amazon at the time of purchase will apply.
