Do not accept a logistics provider’s AI headline as proof of operational value. Turn the claim into a measurable outcome, inspect the test behind it, check whether the test matches your operation, and agree on monitoring and intervention before the system goes live. Until the provider supplies those definitions and evidence, treat the claim as unverified.
Start by translating the claim into an operational result
AI claims often compress several different ideas into a single phrase: a model produces a prediction, software recommends an action, workers follow or override that recommendation, and a business metric changes. To evaluate the claim, separate those links. A forecast can be more accurate without reducing stockouts; a faster exception classification may not improve delivery performance if the next step remains slow.
Write the provider’s claim as a statement that can be tested in your operation. Specify what changes, for whom, at which workflow stage, and over what time period. For example, replace “AI improves fulfillment” with a question such as: “Does the system reduce the time required to resolve a defined class of order exceptions, compared with our current process, without increasing misrouted orders?” This is a test design prompt, not a claim that a particular system will achieve that result.
Clarify what the system actually does
Ask whether the AI makes decisions, recommends actions for a person, classifies exceptions, predicts a future condition, or summarizes information. The answer affects both the relevant metric and the safeguards you need. A tool that suggests a replenishment action has a different risk profile from one that automatically changes inventory allocation or dispatch instructions.

Identify the human and software steps around the AI. If a provider reports that “the AI” improved a result, ask whether the number measures the model alone, a human-plus-software workflow, or an overall business outcome. Then ask what evidence links the AI feature to that outcome. Where several process changes happened together, a result may not establish how much difference the AI itself made.
Define the outcome before discussing percentages
For each metric, request its unit and exact definition, including numerator, denominator, time window, scope, exclusions, baseline, comparison method, and uncertainty or error distribution. A percentage without those details is difficult to interpret. “Accuracy,” for instance, could refer to correct predictions among all predictions, correct classifications among reviewed cases, or another measure entirely. Ask what counts as a correct result and how unresolved or missing cases are treated.
Distinguish model-level measures from operational measures. A prediction error metric describes the gap between predictions and observed values under a specified calculation. An operational result might concern order accuracy, processing time, stockouts, or another outcome your business tracks. Neither type should stand in for the other. A strong model score is not, by itself, proof of savings, better service, or lower risk.
Ask for the measurement record, not just the headline
A credible performance claim should have a record showing how it was measured. Request enough detail to understand what was tested, what was left out, how the result was calculated, and whether the evaluation resembles the planned deployment. NIST’s voluntary, sector-agnostic AI Risk Management Framework treats evaluation and risk management as lifecycle activities. Its guidance emphasizes documenting test sets, metrics, and evaluation tools, and evaluating performance in conditions similar to deployment. The framework is not a logistics certification or evidence that a supplier is trustworthy; it is a useful structure for asking disciplined questions. See the NIST AI RMF FAQs.

Request these items for each claim
- Metric definition: The calculation, unit, numerator and denominator where applicable, time window, population, and treatment of exceptions.
- Baseline and comparison: The starting result, comparison group or process, and method used to distinguish the claimed change from ordinary variation or other process changes.
- Data provenance: The test-set description, data dates, source, sample size, exclusions, and any material gaps or labeling limitations.
- Test conditions: The system and model version, evaluation protocol, geography, facilities, workflows, and operating conditions included.
- Result distribution: More than a best-case average. Ask for variation and important error types so that a strong overall score cannot conceal a consequential weak spot.
- Limitations: Known failure modes and the conditions beyond which the provider says the result may not hold.
- Review: Who conducted or checked the evaluation, and whether an independent assessor or domain expert outside the development team reviewed the test or its interpretation.
- Production evidence: Pre-deployment results and, where available, results from use in production under stated conditions.
If the provider cannot share sensitive underlying data, ask what can be supplied instead: a test protocol, a sufficiently detailed results summary, definitions, exclusions, and an explanation of how the evaluation was reviewed. Confidentiality may affect the format of evidence; it should not make the claim impossible to examine.
Check whether the test resembles your operation
Evidence from one site, workflow, or period does not automatically transfer to another. Compare the tested conditions with the operation you intend to deploy. This is a practical buyer diligence exercise: these factors are not a universal checklist mandated by NIST, but they can reveal why a result may or may not apply.
- Facilities and geography: Are the locations and operating environments represented, or does the evidence come from a materially different setting?
- Order and item profile: Do order types, SKU mix, order volume patterns, and handling requirements resemble yours?
- Carriers and service commitments: Were the relevant carrier mix, delivery options, and service-level expectations covered?
- Seasonality and peaks: Were tests run under conditions relevant to your busy periods and unusual demand, or only under ordinary operating conditions?
- Data quality: Does the input data have the completeness, freshness, formats, and error patterns the system will encounter in your operation?
- Exceptions and workflow: Were the difficult cases and handoffs included, or did the evaluation focus on routine transactions?
Ask the provider to name material limits on generalization. If a key site or workflow is missing from the evidence, determine whether a representative pilot or shadow evaluation is warranted. A shadow evaluation lets the system produce outputs for review without relying on them to make live operational decisions; it can help expose a mismatch before the system affects orders or service commitments.

Set pilot criteria before the pilot begins
Write down what a successful evaluation would mean for your use case, what data and workflows it covers, how results will be compared with the baseline, and who will assess exceptions. Define stop conditions as well as success conditions. For example, an organization might require review before acting on certain categories of recommendation, or stop the pilot if a pre-agreed operational guardrail is breached. Set values that fit your own service obligations and risk tolerance; there is no sector-wide AI accuracy or ROI threshold established by the cited NIST guidance.

Agree how disagreements will be resolved: which system record is authoritative, how cases will be sampled or reviewed, and how missing or disputed outcomes will be handled. Without a shared method, the provider and buyer can report different results while using the same label for a metric.
Test error handling, oversight, and accountability
Evaluation should include what happens when the system is wrong, uncertain, unavailable, or faced with conditions unlike its test data. Map the system’s role in the process and its possible effects on workers, customers, inventory, and service commitments. A useful review covers both routine use and failure handling.
Walk through failure scenarios
- Low-confidence output: Does the system flag uncertainty, defer to a person, or still produce an action? Who decides what happens next?
- Out-of-scope case: How does it behave when the order, item, route, or exception falls outside documented test conditions?
- Data outage or bad input: What happens if an integration fails, data arrives late, or an important field is missing or incorrect?
- Changed operations: What happens after a workflow, facility process, supplier feed, or demand pattern changes?
- Unexpected recommendation: Can staff detect, question, and override an output? Is the override recorded in a way that supports investigation?
- Service interruption: What is the fallback process if the AI feature is unavailable or produces unreliable results?
Establish who can pause the system, who responds to incidents, how quickly the provider will notify you of a material issue, and how corrective actions are tracked. “Human in the loop” is not sufficient detail on its own: identify the person or role, what information they see, the time available to act, their authority to override, and the escalation path.
Cover data and third-party dependencies
Clarify the data you will share and the controls around it: access, permitted use, retention, deletion, security, and privacy. Ask which third-party software, data, model components, and subcontractors are involved, what responsibilities each party has, and who remains accountable to you if a dependency changes or fails. NIST’s framework includes governance concerns involving third-party software, data, and supply-chain issues; it does not prescribe a specific contract clause.

Compare providers on common evidence
When comparing systems, use the same outcome definition and evaluation conditions for each provider. Otherwise, a table of headline percentages may compare different tasks, time periods, populations, or baselines. Ask each provider to report against a shared template and to identify where its evidence does not match the intended deployment.
| Comparison area | What to compare | Why it matters |
|---|---|---|
| Outcome | The same operational metric, definition, baseline, and time period. | Different definitions can make superficially similar percentages incomparable. |
| Evidence quality | Test protocol, data scope, sample coverage, exclusions, uncertainty, and independent review. | A headline result is only as interpretable as the evaluation behind it. |
| Context fit | Similarity to your facilities, workflows, geography, order profile, and peak conditions. | Results from materially different operating conditions may not transfer. |
| Operational risk | Error handling, oversight, fallback, security and privacy controls, and accountability. | Performance matters alongside the consequences and manageability of failures. |
| Lifecycle support | Monitoring, change notifications, incident response, auditability, and exit or rollback terms. | Deployment creates continuing responsibilities, not just a one-time acceptance decision. |
| Total business value | Implementation and operating costs alongside demonstrated benefits. | Do not infer return on investment from model accuracy alone. |
Use the comparison to identify unanswered questions, not to rank providers whose numbers were produced under different conditions. If one provider declines to disclose a detail, record that as an evidence limitation and decide whether it is material to the decision.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.Put validation and change control into procurement
Procurement and operations teams should translate the evaluation plan into responsibilities and records that continue after signature. The specific terms depend on the service and your organization; the NIST framework is guidance, not a contract template or legal requirement. Have the appropriate legal, security, privacy, and operations teams review terms relevant to their responsibilities.

Repair Windows errors before they cause bigger problemsFix Now →Scan for outdated or missing drivers - takes under a minuteDriver Scan →- System identity and permitted use: Record the system or model version evaluated and the intended workflow and use.
- Acceptance and validation access: Define the evidence, data access, review method, and acceptance criteria required before operational reliance.
- Service and incident terms: Clarify service levels, incident notification, escalation contacts, and responsibility for corrective action.
- Data handling: Specify permitted data use, access, retention, deletion, and applicable security and privacy responsibilities.
- Change management: Decide how you will be notified of system, model, data, or workflow changes that could affect performance, and whether a change requires revalidation.
- Reporting and auditability: Agree what performance and incident records will be made available and how they can be reviewed.
- Pause, rollback, or exit: Define who can intervene and the conditions and process for reverting to a prior process or ending use.
Assign an owner to each metric and decision. The provider may operate the system, but your organization still needs to know who reviews performance, who approves workflow changes, and who has authority to suspend reliance on the output.

Monitor performance after go-live
Pre-deployment validation cannot establish that performance will remain suitable as data, workflows, and operating conditions change. Agree on a review cadence, the records needed for review, and what constitutes a material change. Track the same metric definitions used during evaluation so that production results remain interpretable. NIST recommends monitoring system functionality and behavior in production and tracking identified risks over time.
Monitoring should cover operational outcomes and failure signals, not only a model score. For example, investigate a change in error patterns, an increase in overrides, or a new class of exceptions alongside the headline measure. Determine how the provider will surface changes and how your team will confirm them. Reassess the evaluation when the use case or operating context changes; a result measured before a material workflow change may no longer answer the question you originally approved.
Make intervention actionable
A monitoring plan is useful only if someone can act on its findings. Name the person or team that reviews results, the provider contact responsible for response, and the path for escalation. Record incidents, decisions, and corrective actions so that recurring problems are visible rather than handled as isolated cases. Preserve an agreed way to pause, limit, or revert use while a material issue is investigated.
Do these 3 things before closing this tab:
1Repair Windows errors before they cause bigger problems2Scan for outdated or missing drivers - takes under a minute3Clear out junk files and repair common Windows errorsUse advertising principles as a reason to ask for support
In the United States, the Federal Trade Commission’s general advertising guidance says that advertisers need a reasonable basis for express and implied objective claims before an advertisement runs. Its small-business guide states: “Before a company runs an ad, it has to have a ‘reasonable basis’ for the claims.” The appropriate evidence depends on the claim, and the guide notes that claims must be considered in context, including what a reasonable consumer would understand and whether omitted information creates a misleading impression. These are U.S. advertising principles, not a finding that a particular provider has violated the law and not legal advice. For a buyer, they offer a practical reason to request substantiation for material performance statements. See the FTC’s Advertising FAQ’s: A Guide for Small Business.
The FTC’s 2025 Workado matter illustrates why a percentage needs scope and supporting evidence. FTC case materials described Workado as marketing an AI text detector as 98% accurate, while the FTC reported 53% accuracy in independent testing on general-purpose content. Those figures concern that specific AI text-detector matter; they do not estimate logistics AI performance or show how any fulfillment provider’s system will perform. The useful lesson is limited but important: ask what task and content were tested, under what conditions, and what supports the headline figure.
A practical provider-question checklist
Use these questions in a request for information, demonstration, or procurement review. Ask the provider to answer for the specific claim and intended deployment, rather than describing its AI capabilities in general.
- What precise operational claim are you making, and what are the metric’s numerator, denominator, unit, time window, and scope?
- What baseline and comparison group support the claimed improvement?
- Which sites, geographies, dates, order types, SKU or carrier profiles, and exceptions were included or excluded?
- What system and model version was tested, and can you provide the test protocol and a summary of results?
- How does the test setting compare with our planned deployment, and what limits on generalization do you document?
- Is the result a model metric, a human-plus-system result, or an operational business outcome? What evidence connects the AI feature to the outcome?
- What is the distribution of errors and the important failure modes, rather than only the average result?
- Who reviewed the evaluation? Was there an independent assessor or domain expert who was not on the development team?
- What production monitoring, incident response, human override, and rollback process will be available?
- What third-party software, data, model components, or subcontractors are involved, and who is accountable for their risks?
Score the completeness and relevance of answers against your needs; do not substitute a high-confidence sales presentation for evidence. If a missing detail could change your decision, make it a condition for a pilot, further review, or a narrower permitted use.
