A trade-show demonstration proves only that a particular system produced a particular result under the conditions you observed. It does not, by itself, establish reliability, safety, security, privacy, deployment fit, or readiness for your workflow.
Evaluate the demonstration as a small, disclosed test: define your decision first, record the exact conditions, vary the inputs, expose failure handling, and request evidence you can reproduce after the event.
What a trade-show demonstration can—and cannot—prove
A booth demo is an observation, not a validation study. The strongest defensible conclusion is narrow: the configured product appeared to perform the shown task, with the shown input, in the shown environment, for the observed duration, subject to any assistance or reset that occurred.

Everything beyond that requires additional evidence. A successful run does not reveal how performance changes with unfamiliar data, different users, clutter, network loss, lighting changes, adversarial inputs, unusual objects, or a longer operating period. It also does not show the cost of integration, maintenance, training, monitoring, or incident response.

National Institute of Standards and Technology (NIST) material treats evaluation as tailored to the system and its context. Its TEVV-Athlon framework, announced August 7, 2026, describes customizable objectives for different AI systems and applications. The NIST ARIA Evaluation Planning Manual, published September 18, 2026, combines model testing, red teaming, and user testing rather than relying on a single showcase result.
“The NIST AI Risk Management Framework specifically calls for a Test, Evaluation, Verification, and Validation (TEVV) methodology.”
—National Institute of Standards and Technology
Use the booth to decide what to investigate next. Do not use it as permission to skip acceptance testing, security review, safety analysis, privacy review, or a controlled pilot.
Define the decision before entering the booth
Write one decision question that a demonstration can inform. For example: “Can this system complete our returns-triage workflow on representative product photos while keeping a human review step?” or “Can this mobile robot move a loaded cart through our aisle layout without an operator touching it?”
Specify the following before you arrive:
- Task: the complete workflow, not an impressive subtask.
- User: who operates, supervises, or receives the output.
- Setting: physical layout, network, lighting, noise, data sources, and other operating conditions.
- Constraints: latency, throughput, integration points, privacy rules, safety zones, staffing, and budget boundaries.
- Success measure: the observable result and the threshold that counts as acceptable.
- Unacceptable failure: an outcome that should stop deployment regardless of average performance.
- Decision-changing evidence: the result that would move you toward a pilot, request more testing, or reject the use case.
A broad request such as “show me what it can do” lets the vendor select the easiest path. A defined task creates a common basis for every vendor and makes follow-up evidence actionable. NIST’s assessment frameworks support setting objectives and tailoring methods to the intended use; they do not prescribe a universal trade-show checklist.
Capture what was actually shown
Assign one person to observe and take structured notes while another asks questions. Record facts during the run rather than reconstructing them from memory later.
| Record | What to capture | Why it matters |
|---|---|---|
| Product identity | Product name, model, software or model version, firmware, and configuration if disclosed | Performance claims may apply only to one release or setup. |
| Input | Prompt, file, sensor stream, object, payload, user role, or starting state | Shows whether the input was representative or specially prepared. |
| Environment | Lighting, noise, network, floor, obstacles, layout, background, and people present | Context can determine whether the result generalizes. |
| Task and success condition | Requested action, completion rule, quality threshold, and time limit | Prevents a vague “worked” judgment. |
| Duration | Continuous run time, number of attempts, and pauses | One short run cannot establish endurance or consistency. |
| Preparation | Preloading, calibration, object placement, prompt editing, warm-up, or hidden setup | Preparation may be necessary in deployment and should be costed and tested. |
| Assistance | Operator commands, remote control, manual repositioning, verbal hints, or staff intervention | A human completing a step changes what the product demonstrated. |
| Resets and retries | Whether the run was restarted, edited, recharged, or repeated off-camera | Retries can hide failure frequency. |
| Observed result | Exact output, motion, error, delay, and any deviation from the requested task | Separates your observation from a marketing claim. |
Ask permission to photograph the public setup or obtain a written configuration sheet when the event rules allow it. Mark every note as one of three types: observed, vendor-stated, or independently documented. This prevents an assertion such as “99% accurate” from being mistaken for a result you personally verified.

Evaluate an AI product by separate dimensions
Do not reduce an AI system to one accuracy, quality, or speed number. NIST identifies accuracy, reliability, robustness, safety, security, privacy, explainability, and harmful-bias considerations as distinct characteristics whose importance depends on the application.
Accuracy and task quality
- What exact metric supports the claim: precision, recall, error rate, ranking quality, latency, cost per task, or a human-rated score?
- What evaluation set produced the metric, and how does it resemble your production inputs?
- Were duplicate, borderline, multilingual, low-quality, or deliberately difficult cases included?
- What is the error rate for the specific class of mistake that would harm your workflow?
Ask to see representative examples, including incorrect outputs. A single aggregate score can conceal severe performance differences between user groups, product categories, languages, or operating conditions.
Reliability and robustness
Ask how results vary across repeated runs, changed prompts, missing fields, noisy sensors, altered layouts, or temporary service interruptions. Find out whether the system fails closed, produces a warning, returns an uncertain result, or continues with a plausible but wrong answer.
Request a description of monitoring: drift detection, version changes, rollback, incident logging, and escalation. NIST’s AI Risk Management Framework emphasizes documenting test sets, metrics, methods, conditions, and limits on generalization to deployment-like settings.
Outdated Drivers Are Slowing You Down
One free scan finds every outdated or missing driver and matches the right update for your exact hardware.Free scan · exact hardware matchWindows Errors? Fix Them Before They Spread
Repair common Windows errors and clear accumulated junk for a smoother, more stable PC - no reinstall needed.Free scan · no reinstallHuman review and uncertainty
Ask where a person must review, approve, correct, or override the output. Clarify whether confidence scores are calibrated, what threshold triggers review, and who owns the decision when the model is uncertain. A human-in-the-loop claim is incomplete unless the workflow specifies response time, queue size, reviewer training, and what happens when review is unavailable.
Privacy and data governance
- What data are collected, retained, and used for product improvement?
- Are prompts, images, audio, logs, and operator identities stored, and for how long?
- Which subprocessors or regions handle the data?
- Can a customer disable training use, delete records, or export an audit trail?
- How are access controls, encryption, tenant separation, and breach notification handled?
Do not infer privacy from a polished interface. Request the applicable data-flow diagram, retention policy, contract terms, and security documentation for the edition you would buy.
Security and misuse resistance
Ask how the system handles prompt injection, malicious files, contaminated training data, unauthorized tool calls, credential exposure, and abusive use. Request red-team scope, unresolved findings, patch practice, and customer notification procedures. If the product can take actions, establish approval boundaries and an emergency stop or account-disable process.

Explainability and harmful bias
Ask what explanation is available to an operator, whether it reflects the actual decision process, and how explanations are audited. For decisions affecting people, request testing for disparate error patterns and the groups or contexts included. Treat a general fairness statement as a starting point, not as evidence for your population.

Evaluate a robot as a complete physical task
Break the demonstration into four layers: perception, reasoning or planning, physical control, and human intervention. NIST robotics measurement work discusses perception, grasping and manipulation, mobility, and application-specific evaluation; the right measures depend on the job.
Perception
Ask which cameras, depth sensors, force sensors, or other inputs the robot used. Change one relevant variable: object color, packaging, lighting, placement, occlusion, floor condition, or background clutter. Record whether it detected the change, misclassified it, stopped safely, or required help.
Reasoning and planning
Ask what decisions were made locally, in the cloud, or by an operator. What happens when the planned route is blocked, an object is missing, or the requested sequence becomes impossible? Request the robot’s recovery behavior and the conditions that cause it to stop rather than improvise.
Physical control and manipulation
Measure the whole action: approach, grasp, lift, placement, release, and verification. Ask for payload, reach, speed, accuracy, battery, charging, and cycle-time limits under the intended load. A successful grasp of a prepared object does not establish performance across your inventory.
Mobility and surroundings
Ask about floor transitions, slopes, narrow clearances, elevators, doors, people, pets, reflective surfaces, and emergency stops. Request a variation that resembles your site rather than a staged open floor. Identify what infrastructure is required: markers, maps, charging stations, barriers, network coverage, or dedicated operators.
Human intervention
Count every intervention, including verbal commands, joystick control, manual repositioning, clearing an obstacle, confirming a decision, or restarting software. Ask whether the operator was visible to the audience and whether intervention is logged. Specify the maximum intervention rate your workflow can tolerate and how the system escalates when that rate is exceeded.

Ask for a controlled variation, not another perfect run
After the standard demonstration, request one change that matters to your use case. For AI, use a representative hard case, incomplete input, alternate language, or conflicting instruction. For robotics, change an object, starting arrangement, obstacle, lighting condition, or route.
Use this sequence:
- State the variation and why it represents your operating environment.
- Ask the vendor to predict the expected behavior before running it.
- Run the same success criterion used for the original demonstration.
- Record time, output, intervention, error, and recovery—not just whether it eventually finished.
- Ask what boundary was reached and what evidence supports performance beyond it.
If the vendor cannot run the variation at the booth, ask for a reproducible test plan, representative results, and the conditions under which the result was obtained. A refusal is not proof of failure, but it lowers the evidence available for an immediate buying decision.
Do these 3 things before closing this tab:
1Fix the driver behind crashes, sound loss and screen glitches2Repair Windows errors before they cause bigger problems3Scan for outdated or missing drivers - takes under a minuteMake failure and recovery visible
Ask directly: “Please show the normal failure procedure.” For an AI system, that may be abstention, human escalation, rollback, or a blocked action. For a robot, it may be a safe stop, obstacle recovery, manual takeover, or return-to-charge behavior.
Document:
- What the system detects before failure.
- Whether it warns the operator and how much time is available to respond.
- Whether it preserves state, loses work, or repeats an unsafe action.
- Who can recover it and what training or tools are required.
- How the incident is logged and investigated.
- Whether recovery changes throughput, quality, safety, or staffing requirements.
Never ask staff to create an unsafe physical condition merely to test a robot. Use approved test procedures and keep people outside the operating envelope.
Use consistent comparison axes for multiple products
Compare products only after translating their demonstrations into the same task, success measure, and conditions. The following rubric is an evaluation aid, not a NIST-endorsed scoring system.
| Axis | Questions to apply to every product | Evidence to request |
|---|---|---|
| Task performance | Did it meet the same defined success threshold? | Metric definition, test set, unsuccessful trials, and latency or cycle time. |
| Variation sensitivity | What changed when inputs, objects, users, layouts, or starting conditions changed? | Results on representative and boundary cases. |
| Intervention | How often and why did a person intervene? | Intervention log, operator role, escalation path, and recovery time. |
| Safety and security | What prevents harmful action, unauthorized access, or unsafe motion? | Hazard analysis, controls, red-team scope, incident process, and emergency procedures. |
| Privacy and governance | What data are collected, shared, retained, and deleted? | Data-flow, retention, access, subprocessors, and contractual controls. |
| Reliability and robustness | How does performance change over time and under degraded conditions? | Repeatability data, uptime definition, drift monitoring, and known limits. |
| Evidence quality | Can another party reproduce the claim? | Version, method, conditions, measures, date, and limitation statement. |
| Workflow fit | Does it work with your people, systems, site, and operating schedule? | Integration requirements, staffing, maintenance, training, and pilot plan. |
Do not rank a product higher because it supplied a larger number. A narrowly measured result with disclosed limits is more useful than an impressive figure with no test conditions.

- Evaluation protocol: task definition, test population or objects, environment, dates, and number of trials.
- Metrics: formulas, thresholds, confidence intervals or variability where available, and treatment of missing or failed runs.
- Failure data: unsuccessful trials, abstentions, interventions, resets, and recovery outcomes.
- Generalization limits: conditions tested, conditions not tested, and known out-of-distribution behavior.
- Security and privacy material: architecture, data flow, retention, access control, vulnerability handling, and incident notification.
- Operational requirements: network, compute, sensors, charging, calibration, maintenance, staffing, training, and support response.
- Change management: release cadence, model or firmware updates, regression testing, rollback, and customer notification.
- Pilot proposal: acceptance criteria, telemetry, stop conditions, ownership of data, and exit terms.
Ask the vendor to label which results are internal tests, independent assessments, customer-reported outcomes, simulations, or demonstrations. Those evidence types answer different questions and should not be merged into one confidence judgment.
Decide whether the product is ready for your next step
Use staged decisions instead of a binary “buy” or “reject.”
Proceed to technical validation
Choose this when the demonstrated task matches your use case, the version is identified, success criteria are measurable, and the vendor can provide test details and limitations. A controlled evaluation should use representative data or a representative site, log every intervention, and include predefined failure tests.
Run a limited pilot
Use a pilot only when safety, privacy, security, and operational ownership are defined. Set a time limit, rollback plan, human override, monitoring, acceptance thresholds, and a rule for stopping the pilot after a serious incident or repeated unacceptable failure.
Request more evidence
Select this when the result is promising but conditions, metrics, unsuccessful trials, or integration requirements remain unclear. Specify exactly what evidence would resolve the uncertainty and by what date.
Do not proceed
Stop when the product cannot meet an unacceptable-failure constraint, requires undisclosed intervention, cannot support necessary privacy or security controls, or cannot produce evidence relevant to your operating context. A compelling stage performance cannot compensate for a disqualifying risk.
A printable booth checklist
Before the visit
- Write the decision question and complete workflow.
- Define success, unacceptable failure, and representative variations.
- Prepare the same questions and score sheet for every vendor.
- Assign note-taking, technical questioning, and safety-observation roles.
At the booth
- Record product, software, model, firmware, and configuration.
- Record input, environment, preparation, duration, success condition, and result.
- Mark every intervention, reset, retry, and off-camera step.
- Request one relevant variation and the normal failure procedure.
- Ask about metrics, test sets, uncertainty, data handling, security, and limits.
After the event
- Separate observations from claims and independently documented evidence.
- Send identical evidence requests to each vendor.
- Compare products on the same task, variation, intervention, risk, fit, and evidence quality.
- Convert the leading option into a written validation or pilot with stop conditions.
Frequently asked questions
What is the single most important question to ask at an AI demo?
Ask: “What happens on a representative case where the system is uncertain or wrong, and can you show the review or recovery path?” It reveals whether the product has a usable operating procedure beyond its best-case output.
How many successful runs are enough?
No fixed count is sufficient for every product. The required amount depends on the task, acceptable risk, expected variation, and decision threshold. A booth run should be treated as a lead for a deployment-relevant test plan, not as a statistically complete sample.
Should I score AI and robots with the same rubric?
Use common governance axes—task performance, variation, intervention, safety, security, privacy, reliability, evidence, and workflow fit—but add domain measures. AI needs model and data tests; robots need perception, manipulation, mobility, physical safety, and recovery measures.
