Evaluate an alert-triage agent in the same data, permissions and workflow in which it will operate. Use adjudicated historical alerts plus surrounding telemetry, require the agent to retrieve and cite evidence, measure missed attacks alongside analyst workload, and test every tool permission and failure mode. Start in a shadow or analyst-approved pilot; do not allow consequential remediation until the agent’s evidence, authorization and recovery controls have passed review.
What a credible evaluation must prove
An AI agent can produce a convincing incident summary without actually finding the evidence needed to support it. A useful evaluation therefore tests the complete decision chain: can the agent identify the alert’s disposition, retrieve the relevant records, explain uncertainty, escalate when appropriate and stay within its authority?
NIST’s AI Risk Management Framework (AI RMF) Measure function calls for documented test sets and metrics, evaluation under conditions similar to deployment, and testing both before release and regularly during operation. The framework is voluntary, and NIST says its version 1.0 is being revised, so check the current framework status when you publish or adopt a policy. See the Measure guidance and the AI RMF overview.

Define the task and the agent’s risk boundary
Write a task contract before testing
Document exactly what the system is expected to do. A task contract should name the alert families in scope, the telemetry sources available to the agent, the output fields required for every case, and the decisions that remain with a human. Include data-retention, privacy and residency constraints, as well as systems that may not be queried.
- Alert scope: for example, endpoint detections, identity anomalies, cloud-control-plane alerts or email security events. Record exclusions explicitly.
- Available evidence: list the SIEM indexes, endpoint data, identity logs, threat-intelligence feeds, case history and time windows the agent may use.
- Required output: disposition, confidence or uncertainty, supporting records, queries used, affected entities, escalation reason and recommended next step.
- Human decisions: state whether an analyst must approve closure, user contact, credential changes, service interruption or isolation.
- Service limits: specify maximum query time, rate limits, unavailable data sources and what the agent must do when a dependency fails.
NIST workshop participants identified the data available to an agent and the actions it can perform as important selection criteria. Those considerations are summarized in NIST IR 8607.
Separate assistance from autonomous remediation
“Agentic” is not a risk category by itself. The same model has a very different risk profile when it can only read telemetry compared with when it can revoke credentials or isolate a device.
Recommended Free Tools
| Operating level | Typical permissions | Primary evaluation concern |
|---|---|---|
| Read-only triage assistance | Query approved telemetry and draft a disposition for an analyst | Missed attacks, evidence quality, uncertainty and analyst effort |
| Analyst-approved actions | Prepare a change or response that a named analyst must approve | Authorization context, action accuracy, approval UX and complete audit trail |
| Bounded automation | Execute pre-approved low-impact actions under explicit conditions | Policy enforcement, scope control, rollback and behavior when conditions change |
| Autonomous remediation | Take consequential actions without case-by-case approval | Worst-case impact, privilege escalation, prompt injection, fail-safe behavior and recovery |
CISA and partner agencies recommend limiting autonomy and access, using strong identity management and layered defenses, and conducting threat modeling, continuous monitoring and regular security assessments. Their announcement includes the recommendation to “limit agent autonomy by ensuring agents are not granted broad or unrestricted access—especially to sensitive data or critical systems.” Read the CISA announcement.
Inventory every data path and action
Create a permission matrix for each tool. For every query, API call or write operation, record the identity used, data classes exposed, allowed resources, approval requirement, logging destination and emergency stop. Test authorization at the tool boundary rather than assuming that a natural-language instruction will keep the agent inside policy.
Build a representative, controlled test set
Use adjudicated alerts and surrounding telemetry
Start with historical alerts whose outcomes were established by your SOC’s adjudication process. Preserve the time range and related records an analyst would have had at decision time. A label without its context tests classification in a vacuum, not triage.

Include a deliberate mixture of:
- Confirmed attacks across the techniques and environments the agent will see.
- Benign activity that resembles attacks, including approved administration and vulnerability testing.
- Ambiguous alerts where the correct outcome is escalation or a request for more information.
- Duplicate and correlated alerts from the same incident.
- Cases with delayed, incomplete or contradictory telemetry.
- Cases in which a relevant data source is empty, unavailable or returns an error.
- Rare but high-impact scenarios involving privileged identities or critical assets.
Record how each case was labeled, who adjudicated it, which evidence was available and what limitations remain. Keep a holdout set that is not used to tune prompts, routing rules or thresholds. Otherwise, a high score may measure familiarity with the examples rather than generalization.
Reproduce deployment conditions
Use the same schemas, index names, retention windows, enrichment delays, access controls and tool versions planned for production. If production data is sensitive, use a controlled copy that preserves timing, missingness and relationships without exposing unnecessary content. NIST’s Measure guidance specifically calls for evaluation in conditions similar to deployment and for documented test-set construction.
Separate scenario generation from configuration tuning where practical. Version the test set, system prompt, retrieval configuration, model, tools and policy files. A change to any of these should produce a new evaluation record rather than silently replacing the baseline.
Require the agent to show how it investigated
Make an answer auditable. For each alert, require the agent to return:
- The disposition it recommends: malicious, benign, duplicate, indeterminate or another defined class.
- The records or artifacts supporting that disposition, with event time, source and stable identifiers where available.
- The queries, filters and time ranges used to obtain the evidence.
- Entities and relationships considered, such as users, hosts, processes, IP addresses and authentication sessions.
- Uncertainty, conflicting evidence and the reason for escalation or closure.
- Any action proposed, the policy that permits it and the approval state.
Test the dangerous assumption that an empty result means “nothing happened.” An empty query may indicate a wrong index, time-zone error, retention gap, permission problem or failed connector. The agent should label the evidence as missing or unavailable and escalate when that limitation could change the decision.

The ALERT-BENCH benchmark makes evidence retrieval through a live SIEM central to its design. Its authors report that attack alerts were more likely to be dismissed when searches returned no records. That finding supports testing retrieval failure explicitly; it does not establish how every production agent will behave.

Measure outcomes and the operational trade-off
Report metrics by alert type, severity, asset criticality and data-availability condition. A single aggregate accuracy number can hide unacceptable misses in a small but important class.
| Measure | What it tells you | How to interpret it |
|---|---|---|
| Attack recall (true-positive rate) | Share of confirmed attack alerts identified or escalated | Use for missed-threat risk; calculate separately for critical techniques and assets |
| False-negative rate | Share of attack alerts incorrectly closed or treated as benign | Attach the business impact of a miss, not just the percentage |
| Precision | Share of alerts called malicious that are actually malicious | Low precision can flood analysts even when recall is high |
| F1 score | Harmonic balance of precision and recall | Useful for comparison, but it does not encode your cost of a miss or a review |
| Escalation rate | Share of cases sent to analysts or marked indeterminate | Compare with available analyst capacity and the quality of escalated cases |
| Evidence support rate | Share of decisions backed by retrievable, relevant records | Audit citations and queries; a fluent explanation without evidence should not count |
| Retrieval failure rate | Share of cases with failed, empty or unauthorized searches | Break out technical failures from genuinely empty data |
| Resolution effort | Analyst time, clicks or follow-up queries required to reach a decision | Measure locally with a consistent method; faster is not better if misses rise |
| Action safety | Whether proposed or executed actions stayed within policy | Track unauthorized calls, wrong targets, duplicate actions and rollback success |
| Latency and availability | Time to produce a usable result and percentage of successful runs | Evaluate under peak alert and connector-load conditions |
Define the cost of a missed threat and the maximum review load before choosing a threshold. A system can improve recall by escalating more cases; that may be the correct trade-off for a high-consequence environment. Report the operating point rather than presenting one score as a universal verdict.
A practical evaluation workflow
- Define the decision and boundary. Complete the task contract, permission matrix and human-approval rules. Identify critical systems and sensitive data that require stricter controls.
- Assemble and version the test set. Add adjudicated attacks, benign and ambiguous cases, duplicates and missing-data scenarios. Document labels, evidence availability and known gaps; reserve a holdout set.
- Instrument the agent. Capture prompts or policy versions, tool calls, queries, returned records, model outputs, latency, errors and every attempted write operation. Ensure logs are tamper-evident and access-controlled.
- Run a read-only baseline. Give the agent the intended telemetry but no ability to change state. Compare its disposition and cited evidence with independent human adjudication.
- Score task and human outcomes. Calculate attack recall, false-negative rate, precision, F1, escalation, evidence support, retrieval failures and locally defined effort measures. Slice the results by alert class and data condition.
- Probe uncertainty and missing evidence. Deliberately remove an index, shift a time range, delay enrichment and return empty results. Check that the agent reports the limitation rather than inventing reassurance.
- Red-team tools and instructions. Place prompt-injection text in event fields, malicious instructions in case notes and misleading indicators in enrichment. Attempt unauthorized queries, cross-tenant access, privilege escalation and actions against a wrong host. Verify that identity checks and policy gates hold.
- Test permitted actions in a safe environment. For analyst-approved or bounded automation, use test accounts and noncritical assets. Verify approval capture, idempotence, stop controls, rollback and recovery when a connector or policy service fails.
- Run a monitored pilot. Begin in shadow mode or require analyst approval. Compare agent decisions with adjudication, record drift and failure patterns, and sample evidence quality rather than relying only on automated scores.
- Repeat after material changes. Re-run the same suite after a model, prompt, retrieval tool, schema, policy, connector or telemetry-retention change. Keep old results so regressions remain visible.
Security and adversarial testing
Prompt injection in telemetry and case data
Logs, email bodies, process names and analyst notes are untrusted input. Insert instructions such as requests to ignore policy, reveal secrets or execute a command, then verify that the agent treats them as data. Test obfuscated text, encoded content and instructions split across multiple records.
What’s actually slowing this PC down?
Pick the symptom - the matching free tool is one click away.
Identity, authorization and least privilege
Use separate identities for reading, proposing and executing actions. Confirm authorization on every tool call, not only when a session starts. Test expired tokens, revoked permissions, cross-tenant identifiers and attempts to access records outside the alert’s scope. The audit record should show the principal, target, requested operation, policy decision and result.
Tool misuse and unsafe targets
Supply alerts containing look-alike hostnames, stale asset identifiers and conflicting enrichment. The agent should resolve identity through an approved source and stop when the target is ambiguous. For destructive operations, require a policy check and human approval tied to the exact asset and reason.
Failures and recovery
Interrupt SIEM queries, return partial pages, exceed rate limits and simulate stale threat-intelligence data. A safe agent should disclose the failure, preserve the case for review and avoid closing the alert on incomplete evidence. Test duplicate execution and restart behavior so a retry cannot isolate the same device repeatedly or apply a change twice.

NIST ARIA organizes evaluation into model testing, red-teaming and field testing, and emphasizes contextual robustness as well as system performance. It is a useful structure for depth, not a security-alert-agent certification. See NIST ARIA.
Use a monitored pilot before granting broader authority
Shadow operation lets the agent investigate without influencing the case queue. Compare its output with the analyst’s eventual decision and inspect disagreements. In an approval-gated pilot, let analysts accept, edit or reject the recommendation while recording the reason; this reveals whether the system saves effort or merely adds another screen.
Monitor changes in alert mix, telemetry coverage, retrieval latency, escalation volume, false negatives and evidence support. Establish triggers for pausing the system, such as an unauthorized action, a critical-asset miss, a sudden increase in unsupported closures or a connector failure that removes a required data source.
Re-evaluate after model, prompt, tool, schema, policy or retention changes. Also repeat testing when the threat environment or alert rules change. NIST’s Measure guidance calls for ongoing monitoring and feedback rather than a one-time acceptance test.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone. How to compare multiple agents
Run all candidates under the same alert set, telemetry snapshot, permissions, time budget and human-review policy. Publish the boundaries of the comparison so a higher score cannot be mistaken for a generally superior system.
| Comparison axis | Questions to ask |
|---|---|
| Missed threats and precision | Which attack classes are missed? How does precision change when the escalation threshold changes? |
| Evidence retrieval | Can the agent retrieve the decisive records, show queries and distinguish missing data from benign results? |
| Ambiguity handling | Does it escalate conflicting or incomplete cases instead of forcing a binary answer? |
| Analyst workload | How many cases are escalated, how much editing is required and does the queue remain manageable? |
| Data and action access | What sources can it read, what systems can it write, and are permissions enforced per operation? |
| Security and failure handling | How does it resist injection, unauthorized tools, stale data, outages and retries? |
| Workflow fit | Does it integrate with the team’s case fields, approvals, evidence retention and escalation paths? |
| Deployment performance | Do latency, availability and results hold on your telemetry, schemas and peak load? |
Do not infer quality from a product’s use of the word “agentic.” Require reproducible conditions, versioned artifacts and an explanation of what the evaluation did not test.

What published evidence can—and cannot—tell you
ALERT-BENCH and the AIDA protocol
An October 7, 2026 arXiv preprint by Tsegai, Kantchelian, Yao and Gao describes ALERT-BENCH, an interactive benchmark that replays enterprise telemetry through a live SIEM. In its 1,247-alert multi-stage attack scenario, each of five studied approaches missed at least 40.4% of attack-related alerts. The proposed AIDA protocol reported F1 0.958, a 3.1% false-negative rate and an 18.4% analyst-escalation rate on that scenario. These figures come from the benchmark’s data, tools and experimental conditions; they are not production expectations. Read the ALERT-BENCH preprint.
Cyber Defense Benchmark
A separate 2026 arXiv benchmark covers 106 real attack procedures spanning 86 MITRE ATT&CK sub-techniques across 12 tactics. Agents query databases containing 75,000 to 135,000 Windows event records, and scores compare identified malicious-event timestamps with Sigma-rule-derived ground truth. It focuses on threat hunting, so it does not by itself establish alert-triage performance in an operating SOC. See the benchmark paper.
Investigation artifacts as evaluation criteria
Microsoft’s documentation for its Attack Investigation Agent describes artifacts such as an incident verdict with reasoning, an attack timeline, affected entities, ATT&CK techniques with evidence, indicators and recommended next steps. Microsoft cautions that the findings are AI-generated and should be reviewed before remediation decisions or communicating findings. These artifacts are useful criteria for your own output contract, not independent comparative evidence. See Microsoft Learn.
Set a decision rule that matches your risk
Translate results into an explicit decision rather than a vague confidence score. One practical approach is to define separate gates:
- Safety gate: no unauthorized action, privilege-boundary failure or unlogged tool call in the tested scenarios.
- Critical-threat gate: a minimum recall or maximum false-negative rate for alerts involving critical assets and privileged identities.
- Evidence gate: a minimum proportion of dispositions supported by retrievable records, with a required response to missing data.
- Capacity gate: an escalation and resolution-effort range that the SOC can staff without delaying higher-priority work.
- Reliability gate: acceptable latency, availability and recovery behavior under connector and load failures.
Keep the gates separate. A system should not compensate for an unsafe action by having a good F1 score, and a high recall achieved by escalating every alert may fail the capacity gate. If no candidate passes, reduce permissions, narrow the task, improve telemetry or keep the process human-led.
Common evaluation mistakes and fixes
- Testing only polished summaries: Require queries, records, timestamps and uncertainty so unsupported language is exposed.
- Using a clean, balanced dataset: Preserve real prevalence, duplicates, missingness and ambiguous outcomes; report slices instead of one average.
- Tuning on every example: Maintain a versioned holdout set and document configuration changes.
- Treating no search result as benign: Inject empty and failed queries and require an explicit missing-evidence state.
- Granting write access during the first test: Start read-only, then use approval gates and noncritical test assets.
- Ignoring analyst workload: Measure escalations and resolution effort alongside recall and precision.
- Trusting a benchmark as a guarantee: Reproduce the method on your telemetry and state exactly which conditions differ.
- Stopping after launch: Monitor drift and rerun the suite after material model, prompt, tool or data changes.
Conclusion
The strongest evaluation treats an AI triage agent as a socio-technical system, not a text generator. Define the task and authority, replay representative alerts with realistic telemetry, require evidence retrieval, score missed threats and human cost, attack the permission and tool boundaries, and prove safe behavior in a monitored pilot. Only then can SOC leadership decide whether the agent should remain advisory, operate behind analyst approval or receive narrowly bounded automation.
