A defensible runway number is a month-by-month cash forecast tied to a measurable milestone—not simply cash divided by one reassuring burn figure. Reconcile the cash your company can actually spend, separate operating activity from financing, calculate gross and net burn, test whether burn is accelerating, and model conservative, base, and aggressive cases. Then size funding for the cash required to reach the next milestone, the time a financing may take, and a contingency reserve.

What runway, gross burn, and net burn actually measure

These terms answer different management questions. Using the wrong one can make a company appear safer or more efficient than it is.

Runway is time under stated assumptions

Runway is the period during which the business can continue operating before usable cash reaches the minimum balance you have set. A static calculation is:

This is a baseline conditional on the burn assumption. It is not a forecast if revenue, collections, hiring, or expenses will change. A company with $600,000 available and $75,000 of monthly net burn has eight months of static runway; a company with $250,000 and $70,000 of monthly burn has about three and a half months. CRV presents these as worked examples, not as typical startup results.

Gross burn shows the cost base

Gross burn is total monthly cash expense before revenue offsets it. It includes payroll, contractors, cloud and software bills, rent, insurance, marketing, professional fees, taxes paid in cash, and other operating disbursements. Gross burn answers, “How much does the operating machine cost each month?” It is useful when planning a hiring or cost-reduction decision, but it is not the figure used for a static runway calculation when the company has operating receipts.

Net burn shows cash consumption from operations

Net burn is operating cash outflow less operating cash inflow for the period. If operating expenses paid in a month are $180,000 and operating receipts are $60,000, net burn is $120,000. Net burn answers, “How quickly is normal operating activity reducing cash?” A business with the same gross burn can have very different runway depending on collections and other operating receipts.

Keep financing flows out of operating burn

When reconciling operating inflows, do not count a fundraise, debt draw, or transfer as operating revenue. Lunera’s September 28, 2026 calculation guidance specifically describes excluding those items from operating inflows. Treat that as a source-attributed cash-planning method and document your classification policy so that a financing event cannot make the next month’s burn appear artificially low.

Start with cash that is genuinely available

The numerator in a runway calculation is not every dollar shown on a balance sheet. Build a usable-cash schedule before calculating months.

  • Include: cleared cash in operating accounts and funds that are legally and operationally available for ordinary expenses.
  • Review separately: restricted cash, customer funds, escrowed balances, minimum bank requirements, and cash reserved for taxes, payroll, refunds, or debt service.
  • Exclude: an expected investment that has not closed, an unsigned credit facility, an invoice that has not been collected, or a transfer that is not actually available to the operating entity.
  • Set a minimum cash floor: the balance below which you would not run the business. Use cash above that floor as spendable cash in the forecast.

For example, if bank balances total $900,000 but $100,000 is restricted and management reserves $150,000 for payroll and taxes, the forecast should not treat the full $900,000 as freely spendable. Record the assumptions and update them whenever a restriction, reserve, or legal entity changes.

Reconcile historical cash before forecasting

A forecast built on an unreliable base simply produces a more precise-looking error. Reconcile at least the recent three months of bank activity to your ledger and operating reports.

Build an operating cash bridge

  1. Start with the opening usable cash balance for the month.
  2. List operating cash receipts by expected collection month, not merely by invoice date.
  3. List operating cash payments, grouped into payroll, contractors, infrastructure, sales and marketing, facilities, professional fees, taxes, and other material categories.
  4. Calculate operating cash inflow minus operating cash outflow to obtain the month’s operating cash change.
  5. Show equity proceeds, debt draws, debt repayments, and internal transfers in separate financing or transfer lines.
  6. Add the operating change and separately displayed financing movements to opening cash to arrive at ending cash.
  7. Investigate every difference between the bridge and bank statements before using the result in a runway calculation.

Cash timing matters. An annual insurance payment, a bonus, a tax installment, or a large cloud invoice can make one month look unusually bad. Conversely, a delayed supplier payment or an unusually large customer receipt can make one month look artificially strong.

Classify one-off and lumpy items

Mark each unusual transaction as recurring, seasonal, one-time, or timing-related. Do not delete an exceptional payment merely because it is inconvenient: if it is likely to recur, schedule it in the appropriate month; if it is genuinely one-time, retain it in the historical record but prevent it from silently becoming a recurring forecast assumption.

Use a trailing average without hiding acceleration

CRV recommends recomputing a trailing three-month average net burn every month. Its guide states: “A trailing three-month average of net burn, recomputed every month, gives a steadier planning number that stays current as the business changes.” That average is useful for smoothing noisy receipts and payments, but it can conceal an upward trend.

Calculate the average

Add the last three months’ operating net burn and divide by three. If the figures are $80,000, $95,000, and $110,000, the average is $95,000. Compare that result with the latest month rather than replacing the latest month with the average.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Check the direction of burn

  • Compare each month with the prior month and calculate the percentage change.
  • Identify hires whose full compensation has not yet appeared in the average.
  • Separate a temporary payment spike from a permanent increase in the cost base.
  • When burn is accelerating, weight recent months more heavily or use the latest committed cost base instead of relying on an unweighted average.

A three-month average of $95,000 is not a safe planning number if the latest month is $125,000 and two new employees begin next month. Forecast the committed payroll and benefits directly, then use the average as a cross-check.

Build a monthly cash forecast

The forecast should expose the assumptions that determine when cash falls below your floor. A practical model has one column per month and at least these rows:

Cash-bridge line What to enter
Opening usable cash Prior month’s ending cash, after restrictions and the minimum cash floor are considered
Operating receipts Cash expected to arrive that month, with collection delays and churn reflected
Payroll and benefits Current staff plus hires by start date, including employer taxes and benefits
Contractors and suppliers Committed and expected payments, with payment terms applied
Sales, marketing, and growth spend Campaigns, commissions, events, and other planned spend by payment month
Infrastructure and other operating costs Cloud, software, facilities, insurance, professional fees, and taxes
Net operating cash change Operating receipts minus operating payments
Financing movements Equity proceeds, debt draws, repayments, and fees shown separately
Ending cash Opening cash plus operating change plus financing movements

Model revenue and collections separately

Revenue growth is not the same as cash collection. For each revenue stream, specify the booking assumption, payment terms, expected collection rate, churn or renewal behavior, and the month cash is expected to arrive. A customer paying 60 days after invoice can increase reported revenue without improving next month’s runway.

At minimum, create a downside case with slower new sales, higher churn, delayed collections, or a larger share of annual contracts paid later than expected. Do not offset an uncertain receipt against a committed payroll payment.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Model hiring by start date

Enter each planned hire in the month employment begins, not as an averaged annual amount. Include salary, employer taxes, benefits, recruiting fees, equipment, and any ramp period in which the employee costs money before producing the planned output. If a role is optional, make the hiring date a scenario switch rather than silently including it in the base case.

Schedule material operating expenses

Put annual renewals, implementation fees, deposits, contract termination charges, tax installments, and planned capital purchases in their actual payment months. A monthly average can be useful for long-range planning, but it should not replace the cash timing needed to identify a near-term low point.

Compare conservative, base, and aggressive cases

A single forecast is a narrative. Three coherent cases show which assumptions control the outcome. Keep the same opening cash and model explicit differences in receipts, hiring, and spending.

Case Revenue and collections Hiring and spending Decision use
Conservative Slower growth, higher churn, and delayed collections Only essential hires; discretionary programs delayed or reduced Tests survival if the market or financing process deteriorates
Base Management’s most supportable sales and collection assumptions Committed plan plus hires with a clear business case Drives the operating plan and primary fundraising model
Aggressive Strong execution and faster collections, with assumptions stated Earlier hiring and growth investment Shows upside and the cash required to pursue it; not a safety case

For each case, record the month ending cash first falls below the minimum floor, the lowest cash balance, cumulative net burn, and the milestone reached by that point. A case that reaches the milestone but violates the cash floor still needs financing or a spending change.

  • Remove an expected financing event or move its close date beyond the planned month.

The purpose is not to predict every outcome. It is to identify which assumptions deserve weekly monitoring and which decisions preserve the most choice.

Tie runway to the next financing or operating milestone

“Months until cash reaches zero” is a weak objective. Investors and operators need to know what the company expects to prove before the next financing decision. A milestone might be a repeatable sales motion, a specified annual recurring revenue level, product launch, regulatory approval, gross-margin target, or evidence that changes the company’s financing position.

Define a credible milestone

Write the milestone so that it is measurable, dated, and connected to a decision. “Grow faster” is not sufficient. “Reach $X of contracted recurring revenue with Y percent gross margin by [date]” is testable, provided the figures are grounded in your operating model. State the leading indicators that will show whether the plan is on track.

Calculate cash to milestone

Run the monthly forecast through the milestone date under the base and conservative cases. The required operating cash is the amount needed to cover the planned net cash consumption while maintaining the minimum cash floor. Include committed hires, contractual expenses, and the cash timing of revenue rather than using a constant current-month burn.

Add financing lead time and contingency

CRV’s August 18, 2026 guide recommends opening a fundraise with 12 to 18 months of runway remaining, describes a three-to-six-month process from first contact to close, and suggests sizing a round for 18 to 24 months of post-close runway toward a specific milestone. These are CRV’s investor recommendations and are sensitive to market conditions; they are not universal standards or guaranteed timelines.

Use the forecast to determine when outreach must begin so that the conservative case does not reach the cash floor before a likely close. Add a contingency for a slower process, a smaller round, or a failed financing. The buffer should reflect revenue predictability, access to credit, fixed-cost rigidity, and how quickly spending can be reduced—not an arbitrary percentage applied to every company.

A practical funding-sizing formula

A useful planning expression is:

Target funding = cash needed to reach the milestone + financing-process cash need + contingency − usable cash available

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Calculate each term from the monthly bridge:

  1. Project operating cash balances to the milestone under the base and conservative cases.
  2. Identify the lowest balance before and during the expected financing process.
  3. Reserve enough cash to remain above the minimum floor while the round is marketed, negotiated, documented, and closed.
  4. Add a contingency for the specific risks shown by the downside case.
  5. Subtract only cash that is currently available to spend, not expected proceeds.
  6. Round the target to a range and explain what milestone or spending plan changes at the low and high ends.

A larger round is not automatically better. More capital can support faster hiring and product investment, but it can also increase dilution, fixed commitments, and the amount of progress expected at the next financing. A smaller round may preserve ownership but force another raise before the business has enough evidence. Present both the operating consequences and the financing consequences of the range.

Evaluate burn efficiency, not just burn size

There is no research-supported universal “healthy burn” number. CRV frames healthy burn as spending that produces proportional growth and discusses burn multiple as an efficiency lens:

Burn multiple = net burn ÷ net new annual recurring revenue

Use the ratio only when the revenue measure is defined consistently and the period is comparable. Explain whether net new recurring revenue is contracted, recognized, or collected; otherwise the ratio can mix unlike measurements. A worsening burn multiple may indicate inefficient acquisition spending, premature hiring, weak retention, or delayed monetization. A temporarily high ratio may be deliberate during a product build, but the forecast should show when the investment is expected to produce measurable output.

Decide when to cut spending, raise, or change the plan

Raise earlier when choice is valuable

Begin financing preparation while the company still has credible options. Preparation includes a clean cash bridge, current metrics, a data room, an investor narrative tied to the milestone, and a plan for a slower close. Waiting until the conservative case is near the cash floor can force expensive emergency choices.

Cut or defer spending when it does not protect the milestone

Rank costs by whether they are required to preserve revenue, customers, compliance, or the milestone. Freeze optional hiring, renegotiate supplier timing, reduce experiments with no measurable learning objective, and move nonessential purchases. Do not cut a cost blindly if doing so delays collections or causes greater churn.

Change the milestone when the evidence changes

If sales cycles lengthen or a product dependency slips, update the milestone and funding need rather than keeping an obsolete date. Explain which assumptions changed, how many months of runway remain under each case, and what decision follows.

Common mistakes and how to correct them

Dividing cash by gross burn

Problem: revenue receipts are ignored, so the result does not describe operating cash consumption.

Correction: calculate net burn from operating cash activity and show gross burn separately as the cost-base measure.

Counting a fundraise as revenue

Problem: financing makes one month look cash-generative and understates burn.

Using one unusually good or bad month

Problem: a lumpy receipt or one-off payment distorts runway.

Choosing a spreadsheet or planning template

An editable workbook can speed implementation if its structure is transparent. The Startup Project’s “Runway Calculator Template” is described as including starting-cash assumptions, revenue-growth expectations, hiring and expense categories, monthly cash-flow projections, and scenario tabs. Use any template as a starting structure, then verify that it supports your accounting periods, cash floor, payment timing, financing lines, and audit trail.

  • Check that formulas are visible and editable rather than hard-coded.
  • Confirm that financing flows do not enter operating inflows.
  • Ensure each hire and major cost has a start or payment month.
  • Add a reconciliation tab linking forecast opening cash to bank balances.
  • Protect assumptions from accidental overwrites and record the date of every update.
  • Export a dated copy before changing a major scenario so decisions remain traceable.

Runway evaluation checklist

  • Have you defined usable cash and a minimum cash floor?
  • Are operating receipts separated from equity, debt, and transfers?
  • Are gross burn and net burn both calculated and labeled?
  • Have the last three months been reconciled to bank activity?
  • Have one-off payments, seasonal costs, and lumpy collections been identified?
  • Does the model show whether burn is accelerating?
  • Are revenue collections, hiring dates, compensation, and material expenses modeled by month?
  • Do conservative, base, and aggressive cases use explicit assumptions?
  • Does every case show the cash-floor date and lowest balance?
  • Is the next milestone measurable and dated?
  • Does the funding range cover milestone cash needs, financing lead time, and a business-appropriate contingency?
  • Is there an owner and a monthly process for updating the model?

What a defensible runway memo should contain

Give decision-makers a one-page summary linked to the detailed model. State the as-of date, usable cash, minimum cash floor, latest monthly net burn, trailing three-month average, and the direction of burn. Show the month each case reaches the floor, the milestone each case is designed to achieve, the proposed financing window, and the consequence of a delayed or smaller round. List the three assumptions with the greatest cash sensitivity and the operational trigger that will cause you to revisit them.

The detailed schedule should retain monthly opening cash, operating receipts, operating payments, financing movements, ending cash, and variance to actuals. This lets a reviewer reproduce the runway number and challenge the assumptions instead of debating an unexplained headline.
