Evaluate the job, not the humanoid shape. A warehouse or factory robot earns a place only when it performs one defined task safely, at the required rate, in the real work area, with acceptable intervention, maintenance, integration and cost. A trade-show demonstration or a vendor’s headline payload cannot establish that.

Use a staged decision: define and baseline the task; assess the complete application and worker risks; test the proposed system in a laboratory; run a controlled plant trial; measure representative shifts; then calculate economics from the observed results and contract terms. This approach follows the progression BMW describes—theoretical assessment, laboratory tests with real use cases, an initial plant test and a pilot—and OSHA’s direction to assess the completed robot application rather than the robot alone.

1. Define the task before choosing a robot

Start with one repeatable job. Do not begin with a particular humanoid platform and search for something it might do. Write a task specification that another engineer could use to judge several automation options.

Build a task card

  • Workpiece: Identify what is lifted, carried, grasped or inserted; its mass, dimensions, center of gravity, surface, fragility and allowable contact.
  • Source and destination: Record exact pickup and drop-off locations, shelf or conveyor heights, aisle widths, floor conditions and whether the robot must walk, climb a step or negotiate a turn.
  • Variation: List part numbers, packaging changes, stack heights, lighting changes, obstructions and acceptable positional tolerance.
  • Rate: Set the required cycle time, hourly volume, operating hours, breaks, changeovers and peak demand. Include the time to obtain a new workpiece and to recover from an exception.
  • People and traffic: Map operators, material handlers, maintenance staff, visitors, forklifts, autonomous mobile robots (AMRs) and crossing points.
  • Exceptions: Describe what happens when a tote is damaged, a part is missing, a gripper slips, a sensor is blocked, a conveyor stops or a person enters the zone.
  • Human work: State which steps people perform today, which decisions they make and what they do when the normal process fails.

The task card prevents a common mistake: proving that a robot can make one motion while ignoring feeding, handoff, variation and recovery. If the work is not sufficiently repeatable or the exception process is undefined, the automation problem is not ready for a meaningful pilot.

Measure the baseline first

Observe enough complete cycles to capture normal variation, not just the best operator or a quiet period. Record cycle time distribution, effective throughput, first-pass quality, ergonomic exposures, walking distance, labor assigned to the task, changeover time, stoppages, damage and the response time for common exceptions. Separate scheduled breaks and planned replenishment from unplanned delay.

Use the baseline to set a target such as “complete at least 95 percent of scheduled cycles during a representative shift, with no unplanned person entry into the safeguarded area and an intervention time below two minutes.” The exact threshold must come from the process owner and safety review; there is no universal humanoid-robot pass mark.

Use public examples only as bounded examples

GXO describes Digit robots at its SPANX facility assisting with repetitive work that moves totes from cobots onto conveyors. BMW describes Figure 02 removing and positioning sheet-metal parts for welding at Spartanburg. BMW’s Leipzig work with Hexagon AEON is focused on testing battery assembly and component manufacturing. Those applications show the kinds of jobs being explored; they do not establish that the same work is suitable at another site.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

2. Assess the complete application and involve workers

The object of evaluation is the complete work system: robot, end-effector, sensors, software, controls, power, communications, fixtures, safeguards, people and operating procedures. OSHA’s Technical Manual describes an industrial robot system in those terms and recommends a comprehensive hazard analysis and risk assessment for each application, ideally with the employer and affected workers involved.

Map every operating state

Assess more than normal automatic motion. Include installation, commissioning, programming, teaching, startup, shutdown, replenishment, jam clearing, cleaning, inspection, preventive maintenance, fault recovery, battery or tool changes and emergency response. A safe automatic cycle can become hazardous when a worker reaches into a cell to retrieve a dropped item or when a network connection is lost.

  • Normal operation: What protective field, speed limit, separation distance and stop behavior apply when people share the area?
  • Non-routine work: Who may enter, under what authorization, with what reduced-speed or manual mode and what verification before restart?
  • Energy control: How are electrical, pneumatic, hydraulic, gravitational and stored battery energies isolated?
  • Communication failure: What happens if the robot loses its network, fleet manager, vision feed or connection to a conveyor or AMR?
  • Human detection: What sensors detect a person, what area do they cover, and what stopping distance remains at the robot’s maximum speed and load?
  • Recovery: Can a trained operator clear a fault without entering an unexpected motion path, and how is the robot’s state confirmed before movement resumes?

Ask the people who do the work

Operators and maintenance technicians know where totes snag, which parts arrive out of orientation and which shortcuts are taken under production pressure. Include them in hazard identification, task-card review, procedure writing, acceptance tests and pilot retrospectives. Record concerns and show how each is controlled; “the robot is autonomous” is not a control measure.

Keep the legal distinction clear

OSHA states, “There are currently no specific OSHA standards for the robotics industry.” OSHA’s standards page also explains that national consensus standards listed there are guidance from their originating organizations, not OSHA regulations. Determine which current standards, local laws, machinery requirements, electrical rules and workplace procedures apply to the actual robot and application with qualified safety personnel. A manufacturer’s declaration, a consensus standard or a marketing statement is not the same thing as regulatory approval for your installation.

3. Screen capability against the task

Reject a platform that cannot meet a basic requirement before spending time on integration. Then verify every claimed capability under your conditions. A humanoid’s ability to walk or use human-shaped tools may be useful, but it does not remove the need to check payload, reach, precision, stability, endurance and recovery.

Requirement What to specify What to test
Payload Mass, center of gravity, grip force, acceleration and repeated-lift frequency Worst-case load over a full shift, including partially filled or damaged containers
Reach and access Pickup/drop coordinates, shelf heights, aisle width and turning space All required poses with fixtures, people and traffic present
End-effectors Tool changes, allowable contact, force control, utility connections and cleaning Orientation variation, wear, contamination and recovery after a missed grasp
Mobility Floor flatness, thresholds, ramps, slopes, lighting and traffic rules Representative routes with stopped vehicles, obstructions and safe-stop events
Perception and control Object recognition, localization tolerance, latency and degraded-mode behavior Mixed SKUs, glare, occlusion, labels, low light and network interruption
Energy Runtime, charge time, battery-swap process and charging location Observed runtime at the planned payload and duty cycle, including charge queues
Serviceability Preventive intervals, replaceable modules, diagnostics and support response Planned and induced faults, maintenance access and restart time

Agility’s September 2026 announcement for Digit 5 lists up to 50 lb (22.7 kg) of repeated lifting, a 90-minute runtime battery and a claimed nine-minute charge, with swappable end-effectors and fleet KPI monitoring through Agility Arc. These are manufacturer-published specifications and claims. Confirm them with a witnessed test using your load, route, temperature, floor and operating pattern; do not convert them into a guaranteed shift capacity.

4. Use staged tests with written gates

Write pass/fail criteria before each stage. A stage should answer a narrower question and expose failures while they are still inexpensive to fix.

Gate 1: Theoretical assessment

Check whether the task is physically and operationally plausible. Confirm the robot can reach every required location, carry the worst-case load, fit through the route, use an appropriate tool and meet the required cycle-time envelope. Draw the cell, traffic paths, charging position, emergency access and maintenance space. Identify interfaces with the warehouse-management system, manufacturing-execution system, conveyors, AMRs and human work.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Gate 2: Laboratory test with real use cases

Recreate the task with production-representative parts, containers, fixtures and software messages. Test normal cycles and deliberately introduce variation: a tilted tote, a missing part, a blocked camera, a dropped object and a delayed conveyor. Measure completion time, error type, recovery steps, human intervention and product damage. Test the actual end-effector rather than a demonstration tool.

Gate 3: Initial plant test

Place the system in the intended area for a limited, supervised trial. Verify safeguarding, network coverage, floor conditions, lighting, traffic separation, emergency stops, restart logic and communication with adjacent equipment. BMW says its Figure 02 tests required early involvement from production IT, occupational safety, process management and shop-floor logistics. BMW also reports that the work exposed a need for improved 5G coverage and revised safety concepts involving additional barriers and partitions. Treat such findings as normal engineering outputs, not as evidence that a platform is universally ready.

Gate 4: Controlled pilot

Run the defined task with a restricted schedule, trained operators and a documented escalation path. Keep a human supervisor available, but record every intervention instead of silently compensating for the robot. Use representative product mix, shift changes, replenishment, cleaning and planned maintenance. Do not expand the task or remove safeguards until the pilot gate is passed.

  • scheduled and completed cycles;
  • cycle-time median and high percentile;
  • first-pass completion and error categories;
  • human interventions per hour and minutes per intervention;
  • safe stops, emergency stops, nuisance stops and unplanned downtime;
  • mean time to recover and who performed the recovery;
  • uptime, charging time, battery swaps and maintenance hours;
  • scrap, product damage, tote damage and downstream disruption;
  • near misses, hazard observations and procedure deviations; and
  • energy, network and software incidents.

Define each metric. For example, “uptime” should state whether it excludes charging, planned maintenance and operator waiting. Otherwise two systems can appear comparable while counting unavailable time differently.

5. Verify safety performance in the real cell

Safety testing should demonstrate that protective measures work at the robot’s fastest relevant speed, maximum load and worst-case position. It should also cover degraded conditions and foreseeable misuse.

Test protective functions

  • Trigger every emergency stop and protective stop, then measure stopping behavior and the reset sequence.
  • Approach the safeguarded area from every access path, including blind corners and behind fixtures.
  • Interrupt sensors with clothing, boxes, reflective surfaces and expected contamination.
  • Remove or disrupt network, vision, power and fleet-management connections and verify the defined safe state.
  • Test restart after a stop, fault or power restoration; movement should not resume unexpectedly.
  • Verify that barriers, partitions, scanners, mats, interlocks and signs remain effective when the robot changes tool, route or payload.
  • Observe maintenance and jam-clearing procedures, not only automatic operation.

Document test conditions, instruments, responsible person, result, corrective action and re-test. A safety function that works in an empty cell but is defeated by a new pallet location or software update is not a completed control.

Account for ergonomics and workforce impact

Compare the robot with the baseline exposure, not with an imaginary zero-risk process. A robot may remove repetitive lifting while introducing supervision, walking to recovery points, awkward tool changes or maintenance hazards. Measure those changes and provide training for operators, programmers, maintenance staff, emergency responders and supervisors.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

6. Test integration, handoffs and support

A robot can complete its motion and still fail the operation because an upstream system does not present work at the right time or a downstream conveyor cannot accept the output.

Map digital and physical interfaces

  • Define message formats, ownership, timing and failure behavior for warehouse- or manufacturing-execution systems.
  • Verify conveyor signals, tote identification, barcode or vision data, robot state, job cancellation and safe restart.
  • Test coexistence rules with AMRs, forklifts and people, including right-of-way and blocked-route handling.
  • Provide network coverage and latency appropriate to the control architecture; test a degraded or disconnected network.
  • Reserve charging, parking, maintenance and manual-recovery space without blocking fire exits or production access.
  • Control software versions, model updates, tool changes and configuration backups. Decide who approves and validates each change.

GXO says its Digit deployment uses Agility Arc and integrates with existing AMRs. That is evidence that an integration path exists in that deployment, not proof that your systems will connect without engineering. BMW says Figure 02 connected to its Smart Robotics ecosystem through standardized interfaces; its reported need for better 5G coverage illustrates why an interface diagram must include the physical network and radio environment.

Set service expectations in writing

Ask who supplies spare batteries, end-effectors, sensors and computing hardware; who performs preventive maintenance; what remote access is permitted; how quickly support responds; and what happens when the robot is unavailable. Require diagnostic logs that allow you to distinguish a robot fault from a bad workpiece, network issue, upstream starvation or unsafe site condition.

7. Build the economic case from observed work

Calculate economics only after the pilot produces verified output and the commercial model is clear. A service contract can shift capital expense into an operating fee without eliminating integration or downtime costs.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Include the full cost stack

  • Purchase price or recurring Robots-as-a-Service fee;
  • integration, programming, commissioning and validation;
  • barriers, scanners, interlocks, network upgrades, charging and facility modifications;
  • end-effectors, batteries, spare parts, software and data services;
  • operator, supervisor, maintenance and safety training time;
  • electricity, charging labor and floor-space opportunity cost;
  • planned maintenance, unplanned repair, support and software-update labor;
  • lost production during installation, fault recovery and changeover; and
  • upstream or downstream redesign required to make the task run.

Value only the work actually changed

Use the measured baseline and pilot results. If one employee still loads totes, clears jams and supervises two robots, count that work. If the robot shifts labor to a safer or higher-value task, describe that operational benefit separately from direct labor reduction. Include quality, damage, throughput and ergonomic outcomes only when they are measured and attributable to the changed process.

GXO documents a Robots-as-a-Service agreement, but its announcement does not publish a transferable price or payback period. BMW reports operational activity but no general payback figure. Neither example supports a universal return-on-investment claim.

Use a transparent decision formula

For each scenario, calculate annual value as verified incremental contribution from the task minus recurring operating cost, then subtract annualized integration, safety and facility costs. Show the assumptions beside the result: scheduled hours, achieved cycles, intervention minutes, staffing, availability, contract term, maintenance reserve and expected useful life. Run sensitivity cases for lower throughput, longer recovery, an extra supervisor and a missed service-level target. A project that works only under the best case is not ready for scale.

8. Compare a humanoid with other automation on identical axes

Humanoid form is one design choice, not a performance category. Compare it with a fixed robot, conventional mobile robot, conveyor change or redesigned manual process using the same task definition and baseline.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
Comparison axis Questions to answer
Task result What percentage of representative cycles completes correctly, at what cycle-time distribution and with what product damage?
Variation and recovery Can the system handle the stated SKU and orientation range, and how long does a person take to recover each failure?
Safety What application-level risk assessment, safeguards, stop behavior, training and maintenance controls are documented?
Availability What are scheduled availability, unplanned downtime, intervention frequency, charging burden and service response?
Integration What facility, network, software, tooling and workflow changes are required, and who owns them?
Economics What are the contracted fees, one-time costs, recurring costs and measured value at the same operating volume?
Workforce What tasks disappear, change or appear, and what training and acceptance work is required?

Public examples are not an apples-to-apples benchmark. BMW reports Figure 02 and AEON work at different plants and tasks; GXO reports Digit on a warehouse tote operation. Their denominators, environments and reporting methods differ.

9. Interpret published performance claims correctly

Company-reported figures can help identify questions for a pilot, but they are not independent validation. Agility reported more than 65,000 hours of Digit 4 operational time in 2026 and reported 100,000 totes handled cumulatively at GXO’s Flowery Branch facility at approximately 98% on-task accuracy. Those figures have a specific site, task and denominator; they do not state full failure rates, intervention minutes, safety incidents, staffing or cost.

BMW reported that, over ten months, its work supported more than 30,000 BMW X3 vehicles, moved more than 90,000 components, involved approximately 1.2 million steps and accumulated around 1,250 operating hours. These are reported operational quantities, not a controlled comparison with another robot or a guarantee of throughput at your plant.

Agility also announced more than $300 million in multi-year customer orders for Digit 5 as of May 2026, subject to contractual milestones. Orders indicate commercial demand; they do not establish that a particular task is safe, profitable or available on your required schedule.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

10. Decide whether to scale, redesign or stop

At the final review, present a one-page decision record backed by the shift data and risk assessment.

  • Scale: All defined safety controls are verified; task and integration metrics meet the pre-set gates; recovery and maintenance are manageable; and the contract supports the modeled economics.
  • Redesign: The robot performs the core motion, but tooling, layout, network, feeding or exception handling prevents reliable operation. Fix the system and repeat the relevant gate rather than broadening the pilot.
  • Limit the scope: Keep the robot on a lower-risk, well-bounded task if it creates value there but cannot meet the original job’s variation or rate.
  • Stop: A critical hazard lacks an effective control, the task misses required performance after reasonable engineering changes, support obligations are unclear, or the economics depend on unsupported assumptions.

Record who owns each unresolved action, the evidence required for closure and the conditions that would trigger a new risk assessment. Reassess after software, tooling, layout, product, staffing or traffic changes; the application has changed even if the robot has not.

What a strong evaluation report contains

A decision-maker should be able to trace every conclusion to a task requirement or observed result. Include:

  1. Task card, process map and measured baseline.
  2. Site layout, people and vehicle traffic map, operating-state list and application risk assessment.
  3. Robot, end-effector, sensor, software, network and charging configuration.
  4. Laboratory, plant-test and pilot protocols with pre-set pass/fail criteria.
  5. Shift-level results, definitions, raw event logs and intervention categories.
  6. Safety-function tests, training records, maintenance procedures and corrective actions.
  7. Integration responsibilities, support commitments, data access and change-control process.
  8. Cost model, sensitivity cases, contract assumptions and the scale, redesign or stop decision.

This record turns a compelling demonstration into an auditable engineering decision. It also makes a future comparison fair: a different platform can be evaluated against the same task, safeguards, metrics and economic assumptions.
