Do not replace Git because a monorepo feels large. Replace it only when a measured baseline shows a material bottleneck that remains after repository hygiene, partial clone, sparse-checkout, shallow CI clones, and suitable LFS or artifact storage. Benchmark the same real workloads against each candidate, including failure recovery, compatibility, operating cost, and rollback. A faster demo is not enough if it breaks code review, permissions, hooks, backups, or offline work.
What you are actually deciding
A Git replacement changes more than clone speed. It may alter how objects are stored, how history is queried, which files are materialized, how missing data is fetched, and how hosting systems integrate with reviews and automation. The decision therefore has two parts:
- Diagnosis: prove which operation, resource, or concurrency pattern is limiting your current repository.
- Evaluation: prove that an alternative improves that limit without creating unacceptable reliability, compatibility, security, or operating problems.
Use a representative copy of the real history, refs, large files, generated content, submodules or subtrees, and CI traffic. A synthetic repository with a few huge files can produce a misleadingly favorable result.

First prove that Git is the bottleneck
Separate client, server, network, and filesystem time
Record elapsed time and resource counters for each workload. A slow checkout may be caused by antivirus scanning or a slow disk rather than Git’s object model. A slow fetch may be network latency, server-side pack generation, or an excessive ref advertisement. Capture client CPU and memory, disk I/O, network bytes, server CPU and memory, packfile generation time, object counts, working-tree size, and cache hit rates at the same time.

Identify the symptom that matters to users
- Developers wait for a cold clone, first checkout, branch switch, status, diff, log, blame, merge, rebase, or random file open.
- CI agents spend too long cloning or fetching, reducing the number of jobs that can run concurrently.
- Pushes contend for server CPU or pack generation, or large pushes fail at provider limits.
- Repository administration becomes slow when advertising branches and tags or serving history queries.
- Disk usage, backup windows, restore time, or object-store growth becomes operationally unacceptable.
Do not label the repository “too large” from its byte count alone. Tree width and depth, number of objects and refs, history length, binaries, generated files, and the proportion of the tree each user needs all affect the result.
Build a reproducible baseline
Record repository shape before timing commands
Take a snapshot of commit count, branch and tag count, object count, packfile sizes, largest paths, binary volume, working-tree size, and the number of directories and files in representative commits. Include the largest and most typical commits, not just the current tip. GitLab recommends profiling large repositories with git-sizer; use its output alongside your own storage and ref measurements.
Use cold and warm runs
A cold run starts with an empty client cache and no existing object database. A warm run uses the same cache state a developer or CI worker would normally have. Run each test several times, discard failed or contaminated runs, and publish median and tail results (for example, the 95th percentile). Keep the machine type, filesystem, Git version, network location, server plan, and repository state fixed.

Measure the complete user workload
| Workload | What to record | Why it matters |
|---|---|---|
| Cold clone | Wall time, bytes transferred, peak disk and memory, server CPU | Measures first-day setup, new machines, and disaster rebuilds |
| Warm clone or fetch | Wall time, delta bytes, pack generation time, cache hits | Shows recurring developer and CI cost |
| First checkout | Time to materialize the required tree and files | Separates object transfer from filesystem work |
| Branch switch | Time and bytes when switching between representative branches | Exposes tree-width and working-tree churn |
| Status and diff | Median and tail latency on clean and dirty trees | Reflects the most frequent interactive commands |
| Log, blame, merge, and rebase | Time across shallow and deep history cases | Tests history traversal and merge-base work |
| Random file access | First-open latency and demand-fetch bytes for files outside the cache | Reveals the cost of partial materialization |
| Push and fetch | Bytes, server pack time, queueing, success rate, and concurrent throughput | Measures collaboration and hosting contention |
| CI fan-out | Completion time and throughput with realistic simultaneous jobs | Finds limits hidden by a single-client test |
Keep the exact commit IDs, ref set, path patterns, and command lines in the benchmark record so another team can repeat them. Include both a normal developer checkout and the largest CI checkout used in production.
Try Git’s native mitigations before replacing it
Partial clone
Partial clone lets Git operate without a complete copy of the repository. A filter such as --filter=blob:none omits file contents initially; Git fetches a missing object from a configured promisor remote when a command needs it. This can reduce initial transfer and disk use, but it creates a dependency on remote availability during demand fetches.
- Run a filtered clone of a representative commit or branch.
- Exercise normal builds, tests, searches, history queries, and random file opens.
- Measure every demand fetch, including its latency and failure behavior.
- Test offline work after the required objects have been cached, then test a command that needs an uncached object with the network disabled.
A partial clone that is fast on day one but stalls whenever a developer opens an uncommon path may not improve the real workflow.

Sparse-checkout
Sparse-checkout limits the materialized working tree and can support a virtual-file-system design. Prefer cone mode for directory-shaped selections. Non-cone mode has inherent quadratic performance problems, and commands that touch paths outside the sparsity definition can trigger downloads or fail. Test the path patterns used by developers, build tools, IDEs, code search, and release scripts.

git sparse-checkout set path/to/component another/component. - Run builds, tests, status, diff, blame, and branch switches from that reduced tree.
- Intentionally access an omitted path and record whether Git downloads it, reports a missing object, or requires a different workflow.
Shallow clones for CI
A shallow clone reduces history transfer and is often appropriate for CI jobs that need only the current revision. It is not a general replacement for a developer repository: merge-base calculations, changelog generation, bisects, blame, and release tooling may require older commits. GitLab’s guidance distinguishes shallow CI clones from partial clones for local development; benchmark both use cases separately.
Git LFS and artifact storage
Git LFS stores large binaries outside the normal Git object store and leaves small pointer files in Git. GitHub recommends LFS for large files, while Azure Repos cautions that moving many small files into LFS can make performance worse. Measure checkout and build behavior after migration, including LFS bandwidth, cache misses, backups, and offline access. Generated outputs and disposable build products usually belong in artifact storage rather than either normal Git objects or LFS.

Repository hygiene
Remove unreachable objects, review oversized history, reduce unnecessary refs, and stop committing generated outputs where a reproducible build or artifact repository is more appropriate. Hygiene changes the baseline for every candidate and prevents a replacement from merely masking avoidable growth.
Define the replacement requirements
Data model and materialization
- Can it represent long history, very wide and deep trees, many refs, large binaries, and generated-file policies?
- Does it use complete, partial, or demand-fetched content, and what happens when an object is absent?
- Can users export a standards-compatible history if the service is unavailable or the organization changes platforms?
Developer and CI compatibility
- Git protocol access or a documented migration path for existing tools.
- Hooks, credential helpers, permissions, code review, status checks, and CI triggers.
- Submodules or subtrees, LFS, sparse working trees, IDE integrations, code search, release tooling, and build caches.
Reliability and governance
- Offline behavior and clear errors for missing objects.
- Resumable transfers, interrupted-operation recovery, and safe retries.
- Backup frequency, restore time, disaster-recovery objectives, audit logs, permission changes, and retention controls.
- A tested export and rollback path to the current Git repository.
Use a weighted decision matrix
Agree on weights with engineering, release, security, and operations stakeholders before the pilot. The following starting point keeps user experience important without ignoring migration risk:
Quick wins for a faster PC:
Fix the driver behind crashes, sound loss and screen glitchesFind Drivers →Clear out junk files and repair common Windows errorsFree Scan →| Category | Suggested weight | Evidence to score |
|---|---|---|
| User latency | 25% | Cold and warm clone, checkout, switch, status, diff, log, blame, merge, rebase, and random access |
| Concurrency and server cost | 20% | Concurrent clones, CI fan-out, fetch and push contention, ref advertisement, pack generation, CPU, memory, and storage |
| Compatibility | 20% | Review, hooks, permissions, CI, protocol, submodules or subtrees, LFS, sparse-checkout, and tooling |
| Reliability and recovery | 15% | Offline mode, missing objects, resume, backup, restore, auditability, disaster recovery, and rollback |
| Migration effort | 10% | History conversion, ref mapping, training, dual writes, tooling changes, and cutover time |
| Security and governance | 10% | Identity, least privilege, encryption, retention, audit logs, legal hold, and export controls |
Score each category against explicit pass criteria rather than impressions. A candidate that wins latency but fails backup restoration should not receive a passing overall decision. Change the weights only before collecting results, not after seeing which option wins.

Run a fair pilot
Prepare identical inputs
- Freeze a commit and ref snapshot containing normal and worst-case history.
- Copy the same representative binaries, generated files, permissions, and path patterns into each test environment.
- Use equivalent client hardware, network placement, server capacity, cache policy, and authentication method.
- Warm caches deliberately for warm tests and clear them deliberately for cold tests.
Test realistic concurrency
Model the busiest expected interval: simultaneous developer clones, CI fan-out, fetches, pushes, branch and tag advertisement, and server pack generation. Record throughput as well as individual latency. A system can produce an excellent single-user result while collapsing when ten or one hundred workers arrive together.
Include negative and recovery tests
- Disconnect the network during clone, fetch, push, and demand fetch; verify whether an operation resumes safely.
- Request an object that is not locally present while offline; document the exact error and the recovery procedure.
- Corrupt or remove a local cache in a disposable environment; verify rebuild time.
- Change a user’s permission during an active operation and confirm access is revoked without corrupting state.
- Restore a backup into a clean environment and measure time to a usable repository.
- Export history and refs back to the current Git repository, then perform a rollback rehearsal.
Do not treat a failed negative test as a minor usability issue. Missing-object behavior, recovery, and export determine whether an outage becomes a short interruption or a blocked organization.
Interpret provider limits correctly
Provider figures are product-specific examples, not universal Git limits. Confirm the current documentation for the exact hosting product and plan immediately before committing to a design.

GitLab describes large repositories as generally experiencing performance issues, GitHub notes that they can slow fetches and increase clone times, and Azure Repos states that large files reduce Git performance whether text or binary. Those statements justify measurement; they do not establish a universal threshold at which replacement is required.
Make the go/no-go decision
Choose a replacement when all of these are true
- The baseline shows a material user, concurrency, or operational problem with an agreed business impact.
- Repository hygiene, partial clone, sparse-checkout, shallow CI clones, and appropriate LFS or artifact storage have been tested and do not close the gap.
- The candidate meets latency and concurrency targets on representative history and workload.
- Review, permissions, hooks, CI, audit, backup, restore, offline behavior, and export remain acceptable.
- Migration labor, infrastructure, training, and ongoing support fit the budget and operating model.
- A rollback path is rehearsed and remains available until production traffic is stable.
Stay with Git when the gap is narrow or the risk is broad
If native mitigations solve the measured bottleneck, keep Git and document the configuration. If a candidate improves one command but fails recovery, compatibility, or concurrency tests, the result is not a successful replacement. Publish the scorecard, assumptions, test data, and unresolved risks so the decision can be revisited when repository shape or workload changes.
A practical migration sequence
- Baseline: capture repository shape, cold and warm timings, resource counters, and concurrency results.
- Optimize: apply hygiene, partial clone, sparse-checkout, shallow CI clones, and LFS or artifact storage where appropriate.
- Pilot: migrate a representative slice or mirrored history and run the identical workload and failure suite.
- Integrate: connect identity, permissions, review, hooks, CI, backups, audit, and developer tooling.
- Rehearse: restore from backup, export to Git, interrupt transfers, revoke access, and roll back.
- Canary: move a limited team or service, monitor latency, error rates, cache misses, server cost, and support tickets.
- Scale gradually: expand traffic only after the canary remains within targets and the rollback window is still viable.
The strongest evaluation is not a benchmark chart. It is a repeatable record showing which problem exists, which mitigation was tried, what the candidate changed under load, and how the organization will recover if the new system fails.
