Estimate an AI app’s monthly operating cost from its workload, not from a guessed subscription price. Count calls for each feature, measure typical input and output tokens (or the applicable image, audio, request, minute, or GPU meter), apply the rate card for the exact model and deployment, then add hosting, databases, storage, networking, monitoring, security, and fixed commitments.
Build low, expected, and high scenarios and validate them against real telemetry after a representative pilot. A token price is only one input: retries, long contexts, tool calls, regional processing, idle deployments, and the quality required for a successful task can change the result substantially.
The cost-estimation formula
For a token-billed model and one workload class, calculate:
monthly model cost = (monthly input tokens ÷ 1,000,000 × input rate) + (monthly cached-input tokens ÷ 1,000,000 × cached-input rate) + (monthly output tokens ÷ 1,000,000 × output rate) + other billed feature charges

Use the provider’s actual billing unit when a service charges per request, minute, image, audio second, GPU-hour, hosted session, or another meter instead of tokens. Keep one-time engineering, migration, and model-evaluation work separate from recurring operating cost unless you are preparing a full total-cost-of-ownership forecast.
1. Define exactly what you are forecasting
Choose the period and cost boundary
Most teams need a recurring monthly forecast. State whether the number includes only production traffic or also staging, evaluation runs, scheduled jobs, support tools, and internal experiments. A production-only estimate can look artificially low if nightly indexing or quality checks run outside the customer request path.
Do these 3 things before closing this tab:
1Scan for outdated or missing drivers - takes under a minute2Clear out junk files and repair common Windows errors3Fix the driver behind crashes, sound loss and screen glitchesSeparate variable and fixed costs
- Variable costs: tokens, image or audio processing, tool calls, retrieval operations, bandwidth, and usage-based database or queue charges.
- Fixed or semi-fixed costs: always-on servers, reserved capacity, minimum commitments, deployed fine-tuned-model hosting, observability plans, and support contracts.
- One-time costs: integration, migration, prompt evaluation, data preparation, and deployment engineering. Track these separately from the monthly run rate.
Record the pricing date, currency, geography, endpoint, model version, and whether the rate is public, promotional, negotiated, or supplied through a cloud marketplace. Provider rate cards change, so a forecast without a date cannot be reproduced reliably.
2. Map every workload before looking at prices
List each user-facing and background feature. For every feature, identify the service, model, call count, and additional meters.
| Workload field | What to record | Why it affects cost |
|---|---|---|
| Feature | Chat, extraction, summarization, search, image generation, transcription, moderation, or agent workflow | Different features may use different models and meters. |
| Monthly calls | Expected calls, retries, background jobs, and multi-step calls per user action | One visible action can create several billable requests. |
| Model or service | Exact model name, version, endpoint, and deployment type | Rates and limits are model- and deployment-specific. |
| Input and output | Typical and high-percentile tokens, image size, audio duration, or request payload | Long prompts and generated outputs can dominate usage. |
| Extra features | Cached input, cache writes, retrieval, code execution, browsing, tools, fine-tuning, or hosted sessions | These may have separate rates or multipliers. |
| Traffic shape | Peak concurrency, burstiness, and batch versus interactive work | Capacity, rate limits, and reserved infrastructure can change the architecture. |
Include hidden calls
Count retries caused by timeouts, safety rejections, malformed tool arguments, and client-side replay. Include planner, retrieval, verification, and summarization steps in an agent workflow. If one customer action normally invokes a planner, two tools, and a final response, model the four calls rather than one “chat request.” Include scheduled embeddings, document re-indexing, evaluation suites, and support workflows if they will run in production.

Measure distributions, not just averages
Use representative prompts or early production logs to measure median and high-percentile input and output consumption. A small number of long-context requests can account for a disproportionate share of tokens. Keep separate estimates for ordinary and unusually large requests instead of multiplying a mean by total traffic.

Token billing
Convert all rates to a common unit, normally dollars per million tokens. Multiply input and output separately. If the provider distinguishes cached input, cache writes, or other context operations, place each quantity on its own line. Do not treat a cached token as an ordinary input token when the rate card supplies a different meter.
Non-token billing
Price image generations by the documented image or resolution tier, audio by the documented duration or character unit, and hosted tools or sessions by their stated meter. Add retrieval storage, vector-index operations, browser or code-execution charges, and any per-call minimums when applicable. Never combine an API rate with a cloud-marketplace rate until you know which service invoices you and which regional meter applies.
Examples of rate-card details that change the result
| Provider or deployment detail | Published example or rule | How to use it |
|---|---|---|
| OpenAI API, GPT-6 Sol listing | $2.00 per million input tokens and $10.00 per million output tokens in the table accessed October 13, 2026; separate cached-input and cache-write rates are listed. | Use only for that listed model and applicable API context. Verify the live table before using it. |
| OpenAI regional processing | A 10% uplift for eligible models released on or after March 5, 2026, according to the pricing page. | Confirm model eligibility and endpoint requirements before applying the uplift. |
| Anthropic Claude Platform, US-only inference | A 1.1× multiplier for listed Claude models. | Do not generalize it to every model or partner-operated cloud platform. |
| Anthropic Batch API | 50% discount on input and output tokens for qualifying asynchronous workloads. | Check current model availability and restrictions; interactive traffic may not qualify. |
| Anthropic marketplace billing | Certain offerings convert charges to Claude Consumption Units (CCUs), with an example of $0.01 per CCU. | A CCU is a billing unit, not a replacement for the underlying model and feature rates. |
For current OpenAI model, cache, regional, and feature terms, use the OpenAI API pricing page. For Claude model, cache, geography, batch, and marketplace terms, use Claude Platform pricing. Both rate cards are volatile; recheck them at publication and whenever you change model, endpoint, or deployment.
4. Build a transparent workload calculation
Illustrative token calculation
The following is a worked example, not a typical bill. Assume 100,000 monthly calls, 1,500 input tokens per call, and 500 output tokens per call. At the GPT-6 Sol example rates above:
Outdated Drivers Are Slowing You Down
One free scan finds every outdated or missing driver and matches the right update for your exact hardware.Free scan · exact hardware matchPC Slower Than It Used to Be?
A free scan shows the junk files, broken settings and background clutter dragging Windows down - then fixes them in one click.Free scan · Windows 10 & 11- Input: 100,000 × 1,500 = 150,000,000 tokens; 150 × $2.00 = $300.
- Output: 100,000 × 500 = 50,000,000 tokens; 50 × $10.00 = $500.
- Illustrative model subtotal: $800 for the month, before cached tokens, tools, regional adjustments, other AI services, and application infrastructure.
If 20% of input tokens were billed as cached input, move those tokens to the cached-input line and use the published cached rate instead of the ordinary input rate. If a regional-processing uplift applies, apply it to the eligible charges exactly as the provider specifies.

Low, expected, and high scenarios
Use scenarios to expose sensitivity. The figures below intentionally show assumptions rather than a forecast for all apps, and use the same illustrative GPT-6 Sol rates.
| Scenario | Monthly calls | Input/output per call | Illustrative model subtotal |
|---|---|---|---|
| Low | 25,000 | 800 / 250 tokens | $102.50: 20 million input tokens × $2 plus 6.25 million output tokens × $10 |
| Expected | 100,000 | 1,500 / 500 tokens | $800: 150 million input tokens × $2 plus 50 million output tokens × $10 |
| High | 300,000 | 3,000 / 1,000 tokens | $4,800: 900 million input tokens × $2 plus 300 million output tokens × $10 |
Replace these assumptions with your logs. Then add the non-model lines from the same month. A low-traffic deployment can still be expensive if it runs idle compute continuously; a high-traffic API can be expensive because variable inference dominates.
5. Add the rest of the application
Model charges are only one part of the operating bill. Microsoft’s cost guidance states: “Your Foundry costs are only a subset of your overall application or solution costs. You need to monitor costs for all Azure resources used in your application or solution.” Apply the same principle to any cloud or hosting architecture.
| Cost category | What to include | Useful allocation dimension |
|---|---|---|
| Application compute | Web servers, workers, containers, serverless invocations, autoscaling minimums, and idle time | Environment, service, and uptime |
| Data | Transactional database, vector index, object storage, backups, replicas, and retention | Database, dataset, and customer |
| Network | Ingress or egress, cross-region traffic, CDN, private links, and data transfer between services | Region and service pair |
| Observability and security | Logs, traces, metrics, alerting, secrets, identity, scanning, and retention | Project, environment, and log source |
| Other AI services | Embeddings, reranking, moderation, transcription, OCR, image processing, and external tools | Feature and model |
| Fixed commitments | Reserved capacity, minimum spend, support plans, licenses, and deployed-model hosting | Contract and deployment |
Include minimum charges, committed-use payments, and uptime requirements even when requests are low. A deployed fine-tuned model can accrue hourly hosting charges while unused; Microsoft documents this possibility for Foundry deployments. Read the cost page for Plan and Manage Costs – Microsoft Foundry, then inspect every related resource rather than treating the model meter as the complete solution cost.
6. Compare an API with self-hosting fairly
There is no universal traffic level at which self-hosting becomes cheaper. Compare both choices against the same task set, quality target, latency requirement, geography, and availability objective.
| Comparison axis | Managed API | Self-hosted model |
|---|---|---|
| Billing shape | Usually variable per token, request, image, minute, or feature | Infrastructure and deployment cost, often paid while idle |
| Capacity | Provider limits, quotas, and service tiers | Your GPU or accelerator capacity, batching, concurrency, and scaling design |
| Operations | Provider manages much of serving and hardware | You manage drivers, serving software, model files, upgrades, failover, and patching |
| Demand variability | Variable spend follows traffic | Low utilization can make fixed capacity inefficient; burst capacity may require a second plan |
| Data and geography | Endpoint, residency, and regional-processing terms affect eligibility and price | You control placement but must fund compliant infrastructure and operations |
| Quality and outcomes | May reduce engineering effort but can have per-token premiums | May reduce unit infrastructure cost at high utilization but requires evaluation and tuning |
Include capital spending, electricity or hosted GPU charges, storage, orchestration, monitoring, on-call labor, security, upgrades, and spare capacity in a self-hosted estimate. A 2025 paper introducing the LCOAI framework recommends comparing capital and operating spending per productive AI output; use that lifecycle framing as a comparison aid, not as a current price list or a guaranteed break-even calculation. See Introducing LCOAI.

Measure successful outcomes, not token price alone
Run the same representative task set through each option. Record completion quality, retries, human corrections, latency, and failure rate. A system with a lower token or GPU rate can cost more per accepted answer if it requires extra calls or review.
Quick wins for a faster PC:
Repair Windows errors before they cause bigger problemsFix Now →Fix the driver behind crashes, sound loss and screen glitchesFind Drivers →Clear out junk files and repair common Windows errorsFree Scan →7. Instrument the pilot so the estimate can be checked
- Attach identifiers: record project, environment, feature, customer or tenant, and request ID where privacy and policy permit.
- Capture model metadata: store model, endpoint, deployment, region, and processing mode for every billable call.
- Capture usage: log input, output, cached, and total usage fields returned by the provider, plus tool, image, audio, or retrieval units.
- Record outcomes: mark success, retry, timeout, safety block, human correction, and accepted completion.
- Reconcile invoices: compare internal totals with provider dashboards, exported usage data, service cost meters, and the billing record.
- Re-estimate distributions: replace assumed averages with observed percentiles and investigate long-context or retry-heavy outliers.
For the OpenAI API, the API usage and cost documentation describes the Usage Dashboard, project filters, exports, UTC timestamps, and usage fields in API responses, including input, output, and total usage. Use those records to reconcile the model portion of the forecast; they do not replace the invoices for your hosting, database, network, or other services.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.8. Report cost per useful outcome
Monthly spend answers a budgeting question; cost per useful outcome answers a product question. Divide the fully loaded cost for a workload by completed tasks or accepted outputs. Keep the quality threshold, latency target, and human-review policy identical when comparing models or deployment methods.
For example, if a summarization feature spends $800 on inference but only 80,000 summaries pass its acceptance test, its inference cost per accepted summary is $0.01. If another model halves token spend but doubles rejected outputs and review labor, its total cost per accepted summary may be higher. Use the same denominator and include non-model costs when the decision concerns the whole product.
Common estimation mistakes and fixes
Using one provider’s rate as “the cost of AI”
Fix: name the model, endpoint, date, region, and meter. Present the rate as an input to your workload calculation, not as a universal industry price.
Ignoring retries, agents, and background work
Fix: count every model and tool call generated by one user action, plus scheduled jobs and evaluation traffic.

Multiplying an average token count by every request
Fix: model a distribution, separate ordinary and long-context traffic, and include high-percentile scenarios.
Mixing API and marketplace prices
Fix: identify who invoices you and use that deployment’s rate card, including regional and commitment terms.
Leaving out idle or fixed infrastructure
Fix: add always-on compute, minimum commitments, deployed-model hourly charges, observability, backups, and support plans.
Assuming self-hosting has a simple break-even point
Fix: compare utilization, staffing, reliability, scaling, quality, and demand variability at several traffic levels.
Failing to date-stamp prices
Fix: store the rate-card URL and access date beside every assumption, then recheck after model, region, or provider changes.
A reusable worksheet
Create one row per feature and one column per meter. A practical worksheet contains:
- Feature, environment, project, and customer segment.
- Monthly calls, retries per call, and background jobs.
- Model, endpoint, region, and deployment type.
- Input, cached-input, cache-write, output, image, audio, retrieval, and tool quantities.
- Rate, currency, billing unit, pricing URL, and pricing date.
- Hosting, database, storage, network, monitoring, security, and fixed-charge allocations.
- Low, expected, and high scenarios with a short explanation of each assumption.
- Observed pilot usage, billed amount, variance, and the action required when the variance is material.
Keep formulas separate from assumptions so a model change updates the forecast without rewriting the workbook. Review the worksheet whenever prompts, context windows, tool chains, traffic, geography, or deployment architecture changes.

Decision checklist
- Have you defined monthly scope and separated one-time engineering work?
- Did you map every feature, retry, agent step, tool call, and scheduled job?
- Are input, cached input, output, and non-token meters priced separately?
- Is each rate tied to the exact model, endpoint, geography, deployment, date, and billing party?
- Did you add compute, data, network, observability, security, and fixed commitments?
- Do low, expected, and high scenarios expose token-length and traffic sensitivity?
- Can telemetry attribute usage and outcomes to a project, feature, or customer?
- Have you compared API and self-hosting using the same quality, latency, and reliability requirements?
- Did you calculate cost per accepted outcome as well as monthly spend?
Bottom line
The dependable way to estimate the cost of running an AI-powered app is to forecast a measured workload, price every applicable meter, add the full application stack, and reconcile the result with real usage. Treat published figures as dated inputs, not promises; model uncertainty explicitly; and choose API or self-hosting only after comparing total cost and successful outcomes at the traffic levels your product actually expects.
