Estimate an LLM feature as a measurable unit cost multiplied by realistic demand—not as a single “price per token.” Define one completed feature action, measure the full request chain, separate every billable usage category, apply the rate card for the exact model and terms, and produce low, expected, and high monthly scenarios. Replace planning assumptions with request-level data from a controlled pilot before committing to a broad launch.
What an LLM feature cost estimate must include
A defensible forecast answers two questions: What does one successful feature action cost? and What will the feature cost each month at different usage levels? The action might be a generated answer, a document processed, a conversation turn, or a completed workflow. Choose the unit your product and finance teams can count consistently.
The unit cost is the sum of every model request and billable capability in that action. A simple text request may have uncached input tokens and output tokens. A longer-lived conversation can add history on every turn. An agent may make several model calls, invoke search or file retrieval, and retry failed or malformed responses. Audio, images, video, containers, real-time sessions, and other capabilities can use separate units rather than ordinary text-token rates. The provider’s current pricing page controls each applicable charge; the API surface itself is not necessarily a separate fee.
OpenAI distinguishes input, cached input, output, and reasoning tokens, while other capabilities have their own billing units. See the OpenAI token guide and OpenAI API pricing for the usage fields and rate-card rules that apply to its products.

Step 1: Define the unit and three demand scenarios
Choose a countable feature action
Write a one-sentence definition such as “one document successfully classified and returned to the user” or “one conversation turn answered with the required citations.” Include the boundary: whether a failed attempt, a retry, a fallback model, or a tool call belongs to the action. If the user journey invokes the model three times, one action contains all three calls.
Build low, expected, and high cases
Traffic does not exist yet, so make assumptions visible instead of hiding them in a single average. For each case, record:
- eligible users or accounts;
- adoption among eligible users;
- actions per adopted user in the period;
- the share of actions that continue a conversation and resend history;
- expected retries, repair calls, and fallbacks;
- seasonality or launch ramp; and
- the percentage of actions using tools or non-text modalities.
These are product-planning assumptions, not facts supplied by a provider price page. Keep them in the worksheet so a change in adoption or retry rate changes the forecast transparently.
The Tool Desk
Outbyte PC Repair FREERepair Windows errors before they cause bigger problemsFix Now →Outbyte Driver Updater FREEFix the driver behind crashes, sound loss and screen glitchesFind Drivers →Step 2: Measure representative request shapes
Collect real or carefully redacted examples from the planned feature before selecting a rate. Include short, typical, and unusually long cases. For each sample, capture the complete payload:
- system and developer instructions;
- the user message;
- conversation history;
- retrieved passages, file excerpts, or structured records;
- JSON schemas and tool definitions;
- image, audio, video, or file inputs; and
- the requested output format and maximum generation setting.
Use the target model’s tokenizer or provider token-counting method where available, then validate those counts with actual response usage from test calls. Plain-text word counting can miss message wrappers, tools, schemas, images, and files. An input count also cannot predict how many output tokens a model will generate.
For every feature action, record at least:
- uncached input tokens;
- cached input tokens and cache writes when the provider reports or prices them separately;
- visible generated output tokens;
- reasoning tokens when reported or billed;
- search, file, container, session, audio, video, or image units; and
- retries, repair calls, fallbacks, and additional agent steps.
Reasoning tokens may not appear in the visible answer but still count toward output usage and can be billed as output tokens. OpenAI explains this distinction in its token documentation.
Why word counts produce weak forecasts
Words are only a rough proxy for tokens. OpenAI’s English heuristics are approximately four characters per token or three-quarters of a word per token, but they are estimates. Exact counts vary with the model, encoding, language, punctuation, formatting, and content. The same text can tokenize differently across models, and generated length can change with the task and instructions.
“A lower price per million tokens does not necessarily produce a lower total cost: models can tokenize the same text differently and generate different amounts of output or reasoning.”

That statement from the OpenAI Help Center is why a rate-only comparison is unsafe. Count representative requests on each candidate model and compare the resulting total cost at the quality level your feature requires.
Step 3: Map every usage category to the matching rate
For each request step, identify the provider, model or version, endpoint, context band, modality, region, and billing tier. Preserve the checked date and any cache, batch, priority, or other modifier beside the rate. Price pages are rate cards, not forecasts; model availability and prices can change.
For a category priced per million tokens, use:
category cost = category tokens ÷ 1,000,000 × applicable price per million tokens

Pick the symptom - the matching free tool is one click away.
Calculate uncached input, cached input, output, and reasoning-token charges separately when the rate card does so. Add separately billed tools and usage units. Then sum all request steps, including expected retries and fallbacks.
Do not assume that two providers’ “input token” categories cover identical modalities or features. Inspect the exact operation on the provider’s pricing page. Official pages for the three major providers are:
Worked rate-card example
As an illustration of the arithmetic, the Gemini pricing page reviewed on October 13, 2026 lists Gemini 3.8 Flash standard rates through December 31, 2026 of $0.75 per million input tokens and $3.75 per million output tokens, including thinking tokens. A hypothetical action with 10,000 input tokens and 2,000 output/thinking tokens would therefore be:
(10,000 ÷ 1,000,000 × $0.75) + (2,000 ÷ 1,000,000 × $3.75) = $0.0075 + $0.0075 = $0.015

The worksheet that prevents hidden spend
Use one row for every model call or separately billed capability. A practical worksheet contains these columns:
| Field | What to record |
|---|---|
| Feature action | The countable unit and success condition |
| Step | First model call, retrieval, repair call, fallback, or other operation |
| Provider and model/version | The exact deployment selected for the estimate |
| Requests per action | Expected calls, including retries and agent loops |
| Uncached input tokens | Measured tokens for that request shape |
| Cached input tokens | Only the portion expected to be served from cache |
| Output and reasoning tokens | Visible output plus reported or billed reasoning usage |
| Other units | Search, file, container, audio, image, video, or session usage |
| Rate and modifier | Price, context band, region, cache/batch tier, and currency |
| Subtotal | Tokens or units multiplied by the applicable rate |
| Source and effective date | The official URL and date checked |
Maintain low, expected, and high rows for both usage volume and token mix. Keep infrastructure, storage, evaluation, moderation, and human-review expenses as separate operating-cost lines. They may matter to the product budget, but they are not silently model-token spend.
Step 4: Derive unit and monthly cost
For each demand case, calculate:
cost per feature action = sum of all request-step costs, including expected retries and tools
monthly model/API cost = cost per feature action × monthly feature actions
If a journey invokes multiple models, add each step. If a failed request consumes billable usage, include its expected frequency. If a fallback is used only when quality or availability fails, multiply its cost by the observed or planned fallback rate rather than treating it as free capacity.
Illustrative scenario arithmetic
Suppose a planning team expects 20,000 actions in a low month, 100,000 in an expected month, and 300,000 in a high month. At the illustrative $0.015 action cost above, the corresponding model spend would be $300, $1,500, and $4,500. Those volumes are planning inputs; replace them with your product’s eligible-user, adoption, and action assumptions. If a pilot later shows a 20% retry rate or a longer output distribution, recalculate the action cost rather than applying the original average unchanged.
Compare models on equivalent work, not headline rates
When two real candidates meet the feature’s quality requirements, run the same representative tasks through both and compare:
Quick wins for a faster PC:
Clear out junk files and repair common Windows errorsFree Scan →Fix the driver behind crashes, sound loss and screen glitchesFind Drivers →- task success and quality at the required threshold;
- uncached, cached, output, and reasoning tokens;
- tool, modality, and context-length charges;
- region, currency, and pricing tier;
- latency and whether asynchronous processing is acceptable; and
- retry, repair, and fallback frequency.
Use total cost for the complete task, not input price alone. A model with a lower per-million rate can generate more output, use more reasoning tokens, or tokenize the same prompt less efficiently. OpenAI recommends comparing token usage and cost on representative tasks in its token guide.

When caching lowers cost—and when it does not
Prompt caching is valuable only when a stable prefix is reused often enough to create cache hits. For supported OpenAI models, automatic prompt caching applies to supported prompts longer than 1,024 tokens, with eligible common prefixes cached; the API reports cached-token usage. It is not a universal guarantee that every request will hit cache.
Estimate only the repeated portion and use an observed hit rate. Keep changing user content after the stable instructions and shared context so the common prefix remains eligible. Validate the result in pilot traffic using the provider’s cached-token field. Details and supported-model conditions are documented at OpenAI prompt caching.
When batch discounts are appropriate
Batch pricing can reduce token spend, but it changes the processing contract. Anthropic documents an asynchronous Batch API with a 50% discount on input and output tokens. Google’s Gemini pricing page also lists a 50% Batch API reduction. Confirm that the exact model and operation qualify, and use batch only when the feature can tolerate delayed results, different failure handling, and asynchronous monitoring.
Do not apply a batch discount to interactive requests merely because the arithmetic is attractive. Record the batch eligibility, expected completion window, and any separate tool charges in the worksheet. See Anthropic pricing and Gemini pricing for current terms.
Check non-token charges before approving the forecast
Search, file retrieval, containers, real-time sessions, audio, video, images, and other capabilities may use units or prices that are not ordinary text tokens. A feature that appears cheap in a text-only calculation can cost more once those operations are enabled. Inspect the exact request path on the selected provider’s pricing page and add each charge as its own worksheet row.
Also preserve context-band rules, data-residency or regional pricing, priority processing, minimums, and promotional or one-time terms. Never carry a discount into a long-term forecast unless its duration and eligibility are explicit.

Common estimation mistakes and corrections
Using one “typical prompt”
Problem: Long-tail requests, history, schemas, and retries are omitted.
Correction: Sample short, typical, and unusually long requests and model the distribution.
Multiplying words by a universal conversion
Problem: Tokenization varies by model, language, and content.
Correction: Count with the target model’s tokenizer and verify with response usage.
Counting visible output only
Problem: Reasoning tokens may be billed even when they are not shown.
Correction: Include reported reasoning usage in output costs.
Ignoring conversation accumulation
Problem: Every turn may resend more history.
Correction: Measure history growth and model truncation or summarization behavior.
Applying cache or batch savings universally
Problem: Cache hits and asynchronous eligibility are conditional.
Correction: Forecast the eligible repeated portion, hit rate, and qualified batch share separately.
Comparing rate cards without quality controls
Problem: A cheaper model may need more output, retries, or human correction.
Correction: Compare complete-task cost at the same success threshold.
Using stale prices
Problem: Rates, models, terms, and effective dates change.
Correction: Check the official rate card immediately before approval and store its URL and date with every assumption.
