Estimate an AI-powered game demo by feature, not by player count alone. Count the calls each player can trigger, multiply by measured input and output tokens, apply the current model rates, then validate the forecast against provider usage and billing records. Put generation caps, model fallbacks, alerts, and a hard spending limit in place before inviting testers.
The worked example below uses a volatile rate-card snapshot, so treat every price as dated planning data and recheck the provider’s official page before launch.
Start with the cost equation
For each AI feature, calculate calls and tokens separately for the budget period (usually a month or the length of the demo). A practical game model is:
calls = players × sessions per player × AI events per session × calls per event

input tokens = calls × average input tokens per call
output tokens = calls × average output tokens per call
estimated text cost = (input tokens ÷ 1,000,000 × input rate) + (output tokens ÷ 1,000,000 × output rate)
What’s actually slowing this PC down?
Pick the symptom - the matching free tool is one click away.
Keep every feature as its own line in the model. NPC dialogue, match summaries, player-facing moderation, dynamic quest text, and support chat have different trigger rates and prompt sizes. Add separate charges for cached input, cache writes, tools, audio, images, search, or other modalities when the selected API bills them. Do not estimate from visible answer text alone: system instructions, conversation history, retrieved game state, tool exchanges, and retries can all add billable tokens.
Provider guidance recommends projecting token utilization from traffic, interaction frequency, and the amount of data processed, then checking actual response token counts and testing lower-cost models for suitable work. See production best practices and the current API pricing page.

Turn game design into a feature-level budget
Make a worksheet with one row per AI behavior. Record assumptions beside each total so another developer can challenge them.
| Feature | What to count | Token assumptions to measure | Cost risks |
|---|---|---|---|
| NPC dialogue | Interactions per player session, including retries | Conversation history, system prompt, current quest state, and reply length | Long histories and repeated context can make input tokens larger than the displayed dialogue |
| Match recap | Completed matches that request a recap | Events or transcript sent to the model and the requested summary length | Sending an entire match log instead of a compact event summary |
| Player-facing moderation | Messages or voice segments submitted for review | Message size, batching strategy, and any image or audio processing | High-frequency chat can dominate calls even when each response is short |
| Generated quest text | Quest-generation actions, rerolls, and regeneration buttons | World context and maximum generated length | Unbounded rerolls and generating content that could have been reused |
Use representative requests from the prototype to measure tokens. Words-per-token rules of thumb are not a substitute for your actual prompts, serialized game state, tool calls, or response limits. Include expected retries and tool use explicitly; a timeout followed by an automatic retry can turn one player action into two billable requests.
Use scenarios instead of one optimistic number
At minimum, model a low-activity test, expected demo activity, and a stress or high-engagement case. The following figures are illustrative planning assumptions using the same dated example rate; they are not a forecast of any particular game.
| Scenario | Monthly calls | Average input per call | Average output per call | Input tokens | Output tokens | Illustrative text-token cost |
|---|---|---|---|---|---|---|
| Low-activity test | 30,000 | 800 | 180 | 24 million | 5.4 million | $1.20 + $1.35 = $2.55 |
| Expected demo | 240,000 | 1,200 | 250 | 288 million | 60 million | $14.40 + $15.00 = $29.40 |
| Stress or high engagement | 1,000,000 | 1,800 | 400 | 1.8 billion | 400 million | $90.00 + $100.00 = $190.00 |
The calculation uses the OpenAI pricing page accessed October 13, 2026, which listed gpt-6-luna in its “All models” short-context rates at $0.05 per 1 million input tokens and $0.25 per 1 million output tokens. The expected-demo row reproduces the explicit arithmetic: 240,000 calls at 1,200 input and 250 output tokens each equals 288 million input tokens and 60 million output tokens, or $29.40 before any other charges. The model name is an example, not a recommendation, and the live rate card must be checked again before use.
For a game-specific worksheet, derive the calls column from players, sessions, events, and calls per event rather than entering a guessed total. For example, 2,000 players × 3 sessions × 20 AI events × 2 calls per event produces 240,000 calls. If only 60 percent of events reach the model because deterministic rules handle the rest, use that measured rate and document it.

Include every billable category
Rate cards commonly separate regular input, cached input, cache writes, and output. They may also list independent prices for audio, images, search, tool execution, or other modalities. Responses, Chat Completions, Realtime, Batch, and Assistants endpoints are not automatically cheaper merely because the endpoint name differs; token charges follow the selected model’s rates on the reviewed OpenAI card.
- Price prompt and output tokens independently.
- Estimate cache reads and cache writes when you plan to reuse stable context, and verify eligibility and retention behavior for your chosen API.
- Add tool, search, audio, image, or embedding charges instead of hiding them in a text-token subtotal.
- Model retries, fallbacks, moderation passes, and failed calls according to the provider’s billing rules.
- Keep one-time setup or migration traffic separate from recurring player traffic.
Carry the qualification with every number: identify the provider, model, context band, region or account arrangement if relevant, access date, and whether the figure is promotional, one-time, or recurring. A spreadsheet cell labeled simply “API cost” will become misleading as soon as the rate card changes.
Validate the forecast with telemetry
Your estimate becomes credible only when it reconciles with real requests. Add a server-side cost record for every model call, even when the client initiated the action.
Log the fields that explain spend
- UTC timestamp and a stable internal request, event, or session key
- Game feature and event name, such as
npc_dialogueormatch_recap - Selected model and endpoint
- Request outcome: success, timeout, rate limit, cancellation, or billing failure
- Input and output token counts returned by the API
- Any reported cached, reasoning, tool, audio, or image token categories
- Retry count and fallback model, if used
- Estimated cost under the rate card in force at that timestamp
Use an internal event or session identifier for attribution rather than storing a real-world identity in the cost log unless that identity is genuinely required and appropriately protected. Aggregate by feature, model, build, and day so you can see which behavior drives the bill without exposing player data.
Reconcile three views
- Compare your application log with the usage fields in individual API responses. Field names vary by endpoint, so map them in an adapter rather than assuming one universal schema.
- Compare the daily totals with the provider’s usage dashboard. OpenAI’s Usage Dashboard can show activity across billing periods and filter by project; its times are displayed in UTC. Details are documented in Reviewing API usage and costs.
- Compare the dashboard with the invoice or billing record, including any non-token tools or modality charges. Investigate differences caused by time zones, delayed reporting, retries, cache categories, or calls made by another key.
Anthropic’s Console reports usage by model, date and time, and API key, supports CSV export, and provides a separate cost view. Its cost and usage reporting documentation explains the available views. The provider dashboard may not know your in-game feature names, so application telemetry remains necessary for feature-level attribution.

Reduce cost without making the match brittle
Send less context
Keep system instructions and retrieved game state concise. Send only facts needed for the current decision: a compact quest state is usually more economical than a complete world snapshot. Trim old dialogue, summarize durable history, and avoid resending unchanged metadata when the API supports a suitable cache.
Cache stable work
Reuse stable system or world context when cache semantics, freshness, privacy, and fairness rules permit it. Cache or persist generated quest text, item descriptions, or a match recap when multiple players should see the same result. Do not reuse content if doing so would leak another player’s private state or make a competitive outcome predictable.
Route events to the least expensive adequate model
Test a lower-cost model for routine NPC barks, classification, or formatting, then compare it with the higher-quality model on a fixed sample of representative game situations. Measure correctness, latency, refusal behavior, malformed output, and recovery—not just token price. There is no universal savings percentage; results depend on prompt patterns, cache eligibility, model rates, and the rate card at the time.
Bound generation and triggers
- Set a maximum output length appropriate to the UI.
- Debounce repeated client events and enforce a server-side cooldown per player, match, and feature.
- Require confirmation before an expensive regeneration or reroll.
- Use deterministic game rules for high-frequency, latency-critical mechanics when a language model adds little value.
- Batch non-urgent work, such as an end-of-match summary, when the selected provider’s batch option and latency are acceptable.
These controls reduce both expected spend and accidental storms caused by a client loop or a reconnecting player.
Set alerts and hard limits deliberately
An alert is a warning, not a brake. OpenAI’s documentation states, “Spend alerts do not enforce a cap.” Its documented hard spend limit can cause affected requests to fail with a 429 response, but enforcement is not instantaneous and final recorded usage can slightly exceed the configured amount. Read the current spend-limit documentation before relying on a limit.

| Control | What it does | How to use it in a demo |
|---|---|---|
| Usage alert | Notifies the team when spend or usage crosses a threshold | Set an early warning below the intervention point and page the person who can disable a feature |
| Project or organization hard limit | Can reject affected requests after enforcement begins | Choose a cap only after defining the in-game fallback; leave headroom for delayed enforcement and reporting |
| Application quota | Stops or degrades a feature based on your own counters | Cap calls per player, match, minute, and demo-wide budget before the provider limit is reached |
| Key and project separation | Isolates experiments, staging, and production usage | Use separate credentials and budgets so a test loop cannot consume the live demo allocation |
Organization and project limits can both affect an OpenAI request. Treat the configured amount as an enforcement setting, not an exact maximum invoice, and keep a buffer for lag and in-flight requests.
Anthropic’s reviewed billing documentation describes prepaid API credits, says failed requests are not charged, and notes an exception: a request that was on track to succeed may still be charged if the client disconnects or times out. It also documents billing-page auto-reload controls for prepaid credits. Review How do I pay for my Claude API usage? and decide whether prepaid balance, auto-reload, or another arrangement fits your test audience.
Design the failure path before the first tester
A billing limit should not take an entire multiplayer match offline. Make AI enhancement optional and keep authoritative game state independent of the model.

- Return a deterministic fallback: a canned NPC line, a pre-authored quest, a “summary unavailable” panel, or the last safe cached result.
- Mark the feature degraded in telemetry and surface an operator alert with the feature, model, and error class.
- Rate-limit reconnects and duplicate submissions so a client cannot create a request storm while the provider is unavailable.
- Test the fallback with the provider key disabled, the project cap reached, a 429 response, a timeout, malformed model output, and a network partition.
For competitive mechanics, the server—not the model response—should remain authoritative. A generated suggestion can be discarded without changing the match result.
Compare providers and models on the dimensions that affect play
A price-only comparison can produce a cheaper demo that feels worse or fails at peak concurrency. Evaluate each candidate with the same representative game situations.
| Dimension | Questions to answer |
|---|---|
| Token pricing | What are input, output, cached-input, and cache-write rates for the context band you will use? Are prices recurring and dated? |
| Extra modalities | Are audio, image, search, tool, or other feature calls priced separately? |
| Quality and latency | Does the model follow the NPC persona, produce valid structured output, and respond within the interaction budget at expected concurrency? |
| Usage visibility | Can you inspect token categories and export usage by project, key, model, or date? Can your own feature IDs be reconciled with it? |
| Spend controls | Are there alerts, hard limits, prepaid credits, auto-reload, or invoicing? What happens when a limit is reached? |
| Capacity | What rate limits and throughput are available for the multiplayer peak, and how are 429 responses handled? |

A launch checklist for a cost-controlled demo
- List every AI feature and define its trigger, maximum frequency, and fallback.
- Measure input and output tokens from representative prototype requests.
- Build low, expected, and stress scenarios with player, session, event, retry, and tool assumptions visible.
- Apply the current input, output, cache, tool, audio, and image rates, recording the provider and access date.
- Instrument server-side logs with feature, model, outcome, token categories, retry count, and internal event key.
- Set per-player, per-match, per-minute, and demo-wide application quotas.
- Configure provider alerts below the point where intervention becomes urgent.
- Set a hard limit only after deciding exactly what the game displays when calls fail.
- Run a closed test, reconcile application totals with the provider dashboard and billing record, and adjust token assumptions.
- Before public testing, exercise timeout, 429, billing-limit, malformed-output, and provider-outage paths.
Once the demo is live, review cost per feature and cost per completed session—not only the account total. That view shows whether a prompt change, cache, cooldown, or model route improved the player experience as well as the bill.
