If one stock has risen until it dominates your portfolio, treat the change in weighting—not the gain itself—as the decision point. Measure the stock’s direct and indirect share of your investable assets, compare that exposure with your goals, time horizon, and ability to tolerate losses, then evaluate diversification options alongside tax lots, transaction costs, fund overlap, and distributions. There is no universal percentage that every investor should sell or hold, and US federal tax guidance cannot determine your personal state or federal result.

Why a big gain can create a new portfolio problem

A portfolio can become concentrated without a single additional purchase. If one holding rises much faster than the rest of your investments, it becomes a larger percentage of the whole. Investor.gov describes this as allocation drift: market movements can move your actual mix away from the allocation you originally intended.

The economic exposure matters more than the number of accounts or tickers. A stock held in a taxable brokerage account, an employer plan, and several funds is still exposure to the same company. Likewise, owning several funds does not automatically create diversification if those funds hold many of the same companies or all emphasize one sector.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

The objective is not to eliminate every volatile asset. It is to decide whether the new concentration is consistent with the job your portfolio must perform. Diversification can spread risk across asset categories—such as stocks, bonds, and cash-like investments—and within each category across companies, sectors, industries, and regions. The SEC summarizes the idea as: "Don’t put all your eggs in one basket."

Step 1: Measure the concentration you actually have

Build a complete exposure inventory

List every account and holding that contributes to your investable assets. Record the number of shares, current market value, account type, and whether the position is held directly or through a fund. Include employer-plan investments when you can identify them. If a fund does not disclose a current holding or weight in the materials available to you, mark that part of the exposure as unknown rather than assuming it is zero.

For each account, calculate the holding’s value divided by the value of all investable assets you are using for the decision. Keep the denominator consistent. Excluding a retirement account from the denominator can make a taxable-account position look more dominant than it is overall; including an account you cannot access for your stated goal can make the position look less relevant. There is no source-established concentration limit that applies to every investor.

Separate direct, sector, and asset-class exposure

Use three views of the same portfolio:

  • Company exposure: the percentage represented by the stock itself, plus the same company held indirectly through funds or plans.
  • Sector exposure: the combined weight of that company and other holdings in the same sector. A replacement fund focused on the sector may leave much of the original risk intact.
  • Asset-class exposure: the split among stocks, bonds, cash-like holdings, and other categories relevant to your plan.

These views answer different questions. A portfolio could have modest single-company exposure but still be heavily dependent on one sector. It could also be broadly spread among companies while remaining more stock-heavy than your time horizon permits.

Use a simple concentration worksheet

A worksheet makes assumptions visible. Create columns for account, security, market value, percentage of total assets, company, sector, asset category, and whether the value is known or estimated. Add an overlap column for every fund. Sum the company and sector columns separately; do not rely on ticker count.

For a hypothetical illustration, suppose a $100,000 portfolio contains $55,000 of one stock, $25,000 in a broad stock fund, and $20,000 in bonds. If the broad fund owns 4% of that same company, the direct and indirect company exposure is $56,000, or 56% of the portfolio—not merely the 55% shown by the brokerage position. The figures are illustrative, not a recommended allocation.

Step 2: Define what the portfolio must do

Match the decision to the goal and time horizon

Write down the purpose of the money and when withdrawals are expected. A near-term spending goal generally leaves less time to recover from a large drawdown than a retirement goal decades away, but the appropriate mix also depends on the size and timing of future contributions and withdrawals. The same concentration can be tolerable for one goal and unsuitable for another.

Test your ability and willingness to tolerate a loss

Consider two separate forms of risk tolerance. Your financial ability to withstand a decline depends on income stability, emergency reserves, debt, and the importance of this account to future spending. Your willingness is how you would actually behave during a sharp drop. If a loss would cause you to abandon a long-term plan, the current concentration may be too high for your behavior even if the goal is far away.

Set a policy before choosing a trade

Instead of starting with "How many shares should I sell?", state the desired role of the position. It might be a small satellite holding, a larger but bounded company position, or an exposure you no longer want. Define the asset categories and diversification characteristics you want around it. This turns a market headline into a repeatable policy and avoids treating the recent winner as a permanent forecast.

Step 3: Check whether your other holdings really diversify you

Read holdings, not labels

Mutual funds and ETFs can provide access to many investments in one vehicle, but the label alone is not proof of breadth. Investor.gov notes that some ETFs are narrow and that an ETF can track a single stock. A fund advertised around one industry, theme, country, or company may add little diversification to a portfolio already dominated by that exposure.

Review the fund’s prospectus, website holdings file, and shareholder report. Look for the number of holdings, the largest positions, sector weights, geographic scope, asset category, and the date of the holdings information. Holdings change, so note the as-of date. A fund with hundreds of securities can still be concentrated if a few large companies represent a substantial share.

Map overlap across funds

Compare the underlying companies in each fund rather than counting funds. Two broad-looking funds can own the same large companies. A total-market fund combined with a large-company index may increase the same exposure rather than add a new one. A sector fund may duplicate the sector containing your single stock. Overlap can be reviewed by downloading holdings and sorting by company, or by using a reliable portfolio-analysis feature while verifying its data against the fund documents.

Compare replacement choices on consistent criteria

Question What to inspect Why it matters after a run-up
How broad is the exposure? Companies, sectors, regions, and asset categories represented; largest-position weights A broad vehicle may reduce company-specific risk, while a narrow vehicle may preserve it.
What overlaps the current portfolio? Shared companies and sectors across every account and fund New money can appear diversified while leaving the same economic exposure.
What does it cost? Expense ratio, bid-ask spread, commissions if applicable, and other trading costs Fees and execution costs reduce the amount that remains invested.
What role does it serve? Stock, bond, cash-like, or other asset category; expected volatility and liquidity The holding should support the goal and time horizon, not simply replace a ticker.
What happens in a taxable account? Distribution history and policy, turnover-related information, and tax treatment A fund can create a tax bill through distributions even when you do not sell it.

These criteria do not identify one universally best fund. They provide a way to compare a broad-market option with a sector, thematic, or single-company option without assuming that diversification is implied by the product name.

Step 4: Choose an implementation path to evaluate

Sell part of the position

A partial sale directly reduces the company exposure. In a taxable account, it also realizes gains or losses on the shares sold. The amount and timing should be evaluated against your policy, tax lots, expected cash needs, and transaction costs. The available evidence does not support a universal sell percentage.

Spread sales over time

Phasing transactions can reduce the risk that one trade occurs at an unfavorable price, but it also leaves the concentrated position in place during the waiting period and may produce multiple taxable events. A schedule should be a deliberate risk and tax decision, not an assumption that waiting always lowers tax.

Redirect new contributions

Using new money for underweighted categories can move the portfolio toward its intended mix without selling existing shares immediately. This may be useful when contributions are substantial relative to the portfolio, but it does not reduce the existing stock’s market risk. Review the resulting exposure after each contribution and include employer-plan elections where available.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Combine methods

An investor might sell some shares, direct future contributions elsewhere, and review the result on a chosen schedule. Combining methods can make the transition manageable, but each sale still has its own basis, holding period, execution cost, and tax consequences. Document the policy so a later market move does not change it impulsively.

Tax mechanics for appreciated shares in a US taxable account

US federal guidance treats the sale of stock as a potential realization event. The IRS explains that basis generally starts with purchase price plus acquisition costs, with adjustments required for certain events. Your broker’s records are useful, but you remain responsible for checking them against your own records and the applicable IRS instructions.

Gather dates, basis, and tax lots

Before placing an order, collect the purchase date, number of shares, cost basis, and account for each lot. Corporate actions, transfers, reinvested amounts, and other events can affect the reported basis. Keep confirmations and statements, especially for older shares or assets moved between institutions.

Understand specific identification

If your broker permits it, you can generally identify the particular shares to sell by providing adequate instructions at the time of the sale and obtaining confirmation. Choosing lots with different bases can change the gain or loss recognized. The IRS states that if shares cannot be adequately identified, the first-in, first-out method generally applies. Confirm the broker’s deadline and procedure before trading; a later attempt to reconstruct the lot choice may not qualify.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Separate tax questions from allocation questions

A lot with a high basis may produce a smaller realized gain than a low-basis lot, but selecting it does not automatically make it the right portfolio decision. Conversely, avoiding every taxable gain can leave an unacceptable concentration in place. Evaluate the allocation, the tax result, available cash, and the time horizon together. Federal rules do not establish your state tax result or an individualized tax bill.

Know when professional advice is warranted

Consider individualized advice from a qualified tax professional or investment adviser when the position is large relative to your finances, records are incomplete, the shares came from compensation or a transfer, multiple accounts are involved, or a sale could affect a major goal. Provide the professional with your lot records, account statements, intended use of the money, and proposed transactions.

Fund distributions can create taxes without a sale

Fund investors can owe tax on a capital-gain distribution even if they never sold fund shares. The IRS explains this in its mutual-fund FAQ, including the question: "I received a 1099-DIV showing a capital gain. Why do I have to report capital gains from my mutual funds if I never sold any shares of that mutual fund?" A distribution is a fund-level event passed through to shareholders and reported on the applicable tax forms.

Review the fund’s distribution history, estimated distribution calendar when available, turnover information, and shareholder report before moving a large taxable balance. A purchase shortly before a distribution can leave you owning the shares when the distribution is paid, although the specific tax and economic effect depends on the fund and your circumstances.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

ETF structure may reduce distributions compared with a similar mutual fund in some situations through in-kind transactions, but it does not eliminate tax. The SEC’s April 1, 2025 discussion of mutual funds and ETFs also makes clear that the ETF-versus-mutual-fund tax distinction does not apply in a tax-advantaged account. In such an account, compare fees, holdings, trading mechanics, and plan rules rather than taxable distributions.

Rebalancing methods and how to operate them

Calendar-based review

A calendar method checks the portfolio on a chosen recurring date. It is simple and can prevent constant trading. Investor.gov notes that rebalancing tends to work best relatively infrequently; a calendar review does not require a trade every time the date arrives.

Threshold-based review

A threshold method acts when an allocation moves a specified amount away from its policy target. The threshold is a personal rule, not a regulator-approved number. It should be large enough to avoid reacting to ordinary noise and small enough to keep risk from drifting materially. Define whether the threshold applies to a company, sector, asset category, or all three.

Use a no-trade review when appropriate

At each review, compare actual weights with the policy, inspect overlap, check upcoming cash needs, and estimate taxes and costs. The result may be a trade, a contribution change, or no action. Recording the reason prevents hindsight from turning every price movement into a new strategy.

A practical workflow for the next decision

  1. Freeze the headline reaction. Do not make the recent return itself the allocation rule. Write the goal, withdrawal date, and loss you could financially and emotionally withstand.
  2. Inventory all exposure. Gather statements for taxable, retirement, and employer-plan accounts. Add direct shares and known indirect holdings in funds.
  3. Calculate current weights. Use one consistent investable-assets denominator and flag unknown fund holdings.
  4. Review overlap. Sort fund holdings by company and sector; identify whether a proposed replacement duplicates the original stock or its industry.
  5. Set a policy role. Decide whether the stock is a bounded satellite position, a core holding, or no longer part of the plan. Define the broader asset-category mix separately.
  6. Collect tax-lot data. Record dates, basis, share counts, and holding accounts. Verify how your broker handles specific identification and FIFO defaults.
  7. Model options. Compare partial sale, staged sale, redirected contributions, and combinations. For each, estimate resulting weights, transaction costs, distributions, and realized gains using your own records.
  8. Check fund documents. Read the prospectus and shareholder report for holdings, fees, turnover-related information, and distribution details.
  9. Execute deliberately. Use the broker’s lot-selection instructions, confirm the order and cost, and save trade confirmations and tax records.
  10. Schedule the next review. Choose a calendar or threshold process and state what would trigger a reassessment. Avoid turning the review into a standing instruction to trade.

Common mistakes and fixes

Using a ticker count as diversification

Problem: Ten funds can hold the same companies or sector. Fix: Inspect underlying holdings and aggregate company and sector weights.

Assuming a broad-sounding fund is broad enough

Problem: A fund name can hide a narrow index, a concentrated top ten, or single-stock exposure. Fix: Read the prospectus and current holdings rather than relying on the label.

Ignoring indirect company exposure

Problem: The brokerage position is reduced, but the same company remains prominent in funds or an employer plan. Fix: Add known look-through exposure and label unknown portions.

Trading before checking basis

Problem: A default lot method can realize a larger gain than intended. Fix: Gather lot records and confirm specific-identification steps before submitting the order.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Expecting ETFs to be tax-free

Problem: An ETF can still distribute gains and a sale can still realize your own gain. Fix: Review distribution information and treat structure as one comparison factor, not a guarantee.

Waiting for a perfect tax outcome

Problem: Avoiding every gain can preserve a risk level that no longer fits the plan. Fix: Compare the cost of concentration with the tax and trading costs of each feasible path.

Rebalancing too frequently

Problem: Constant reactions can create unnecessary costs, taxes, and decision fatigue. Fix: Use an infrequent calendar review or a written threshold and permit a no-trade result.

How to compare a proposed replacement

Before selecting any mutual fund, ETF, or other holding, answer these questions in writing:

What’s actually slowing this PC down?

Pick the symptom - the matching free tool is one click away.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  • Does it reduce exposure to the original company, or does it own the same company prominently?
  • Does it broaden the sector, geography, and asset-category mix that the portfolio actually lacks?
  • What are the ongoing fees and the expected trading costs at the time you buy or sell?
  • What is the vehicle’s stated role, and is that role compatible with the goal’s time horizon and liquidity needs?
  • What holdings, turnover-related information, and distribution history are disclosed in the prospectus and shareholder report?
  • Will adding it increase overlap with another fund already in the portfolio?
  • Is the account taxable or tax-advantaged, and does that change which costs matter?

A broad market fund can offer wide exposure, but it is not automatically the right replacement. A sector fund can be useful when a sector allocation is intentional, yet it may add little diversification after a single-stock run-up in that same sector. The answer depends on the role you have assigned to the holding and the rest of your portfolio.

When the stock is also an employer holding

Employer-plan shares deserve an extra inventory step because access, trading windows, plan rules, and tax treatment can differ from a regular brokerage account. Count the exposure when assessing company and sector risk if the value is known. Do not assume that an account’s restrictions make the risk irrelevant; instead, identify what can be changed, when it can be changed, and how the position interacts with your overall goal.

What a sound decision record contains

Keep a dated record containing the portfolio value used, direct and indirect exposure estimates, policy target, goal and time horizon, tax-lot data, fund documents reviewed, options considered, expected costs, and the reason for the action or no-action decision. Update it after trades and distributions. This record helps you distinguish a planned rebalance from a reaction to a recent price move and gives a professional the information needed for individualized advice.

Bottom line for a single-stock winner

A run-up is a prompt to reassess concentration, not proof that the stock should be sold or held. Measure direct and look-through exposure, set a policy from your goals and risk tolerance, verify that replacement funds are genuinely diversified, and compare partial sales, staged sales, and new contributions with their tax and cost consequences. In a US taxable account, basis, specific-lot instructions, FIFO defaults, and fund distributions can materially change the result. A written, infrequent review process—and professional advice when the consequences are material—can turn a winner’s concentration into an intentional portfolio decision.
