Detect suspicious AI-agent identity changes by correlating identity configuration events with the agent’s actual behavior. Alert on unplanned blueprint, credential, permission, role, owner, or sponsor changes, then check for sign-in spikes, unfamiliar resources, failed access, reconnaissance, and unusual IP ranges. Investigate against deployment records and the agent’s approved purpose before declaring compromise. If compromise is confirmed, contain the identity immediately, scope what it could reach, rotate credentials, restore least-privilege settings, and improve the controls that allowed the change.
What counts as an AI-agent identity change?
An agent’s identity is more than a display name. Treat the following as identity changes because each can alter what the agent is trusted to do or make it harder to hold someone accountable:
- Blueprint or metadata: changes to the agent definition, type, purpose, environment, owner, sponsor, naming, or descriptive fields.
- Credentials: adding, replacing, or deleting client secrets, certificates, federated credentials, managed-identity bindings, or other authentication material.
- Authorization: new API permissions, consent, directory roles, resource roles, group membership, app-role assignments, or scope changes.
- Operational use: a change in sign-in volume, token-request pattern, source network, API, resource, or flow that does not fit the agent’s documented job.
Many legitimate events look suspicious in isolation. A planned deployment can add a certificate, grant a new resource scope, or create a production agent. The detection question is therefore not “Did anything change?” but “Did it change through the approved pipeline, for the approved purpose, with the expected credential and resource scope?” Microsoft’s guidance recommends alerting on changes outside the normal deployment path and maintaining descriptive metadata, ownership, and sponsorship so responders can answer those questions quickly (Microsoft Entra Agent ID best practices).
Recommended Free Tools
AI agents can also create identity risk without a visible configuration edit. A stolen existing credential, token replay, excessive delegated authority, or a compromised blueprint-derived agent may produce the same symptoms as an unauthorized edit. Monitor configuration and behavior together rather than treating an audit event as the whole incident.

Build a trustworthy baseline before you alert
Detection quality depends on knowing what “normal” means for each agent. Record the baseline in a central inventory and keep it tied to deployment and access-review records. A name alone is not sufficient: two agents can have similar names while serving different environments or holding different authority.
| Baseline item | What to record | What should trigger review |
|---|---|---|
| Purpose and operating model | Business function, autonomous or interactive behavior, data handled, environments, and expected APIs | A request, resource, or action outside the documented purpose |
| Accountability | Technical owner, business sponsor, team, contact route, creation date, and retirement date | Owner or sponsor replaced without an approved change; missing or stale accountability |
| Blueprint | Agent type, blueprint identifier, version, naming convention, metadata, and deployment mechanism | Direct portal or API edit when CI/CD is the approved path; unexplained blueprint version |
| Credentials | Credential type, identifier, issuer, expiry, environment, and the approved operator or pipeline | New secret or certificate, unexpected issuer, long-lived credential, or use before its planned activation |
| Authorization | Permissions, roles, groups, resource scopes, consent, and separation between development and production | Privilege elevation, broad app permission, new role assignment, or access to an unlisted resource |
| Behavior | Typical sign-in rate, token flow, IP or network ranges, APIs, resources, and operating hours | Spike, new geography or network, failed access, reconnaissance, or unusual resource sequence |
Review the inventory whenever an agent is created, promoted, granted access, transferred, or retired. Microsoft recommends standardized naming, accountable owners and sponsors, periodic access reviews, and sponsor attestations every 6–12 months, plus a quarterly review for orphaned agents. Those intervals are Microsoft recommendations, not a universal regulatory requirement (Microsoft Entra Agent ID best practices).
Signals that indicate a suspicious change
Blueprint, credential, and authorization events
Send audit events for blueprint edits, credential additions, permission grants, role assignments, owner or sponsor changes, and agent creation to the same monitoring system as sign-in data. A credential added to a blueprint and then used is especially important. Microsoft calls this pattern Suspicious credential usage. The addition is not automatically malicious: validate the planned rollout, operator, credential type, environment, and change record before escalating.
What’s actually slowing this PC down?
Pick the symptom - the matching free tool is one click away.
Raise severity when several changes occur together, such as a new certificate followed by a production role assignment and access to a resource that is absent from the baseline. A direct administrative change made outside the deployment identity or approved maintenance window deserves review even when the resulting value appears reasonable.
Behavioral signals after the change
Use the following indicators to connect an identity event to possible misuse. Microsoft’s current agent-risk detections include these patterns (Microsoft ID Protection for agents):
| Signal | What it can mean | Evidence to collect |
|---|---|---|
| Sign-in spike | A stolen credential, automation loop, replay, or suddenly expanded workload | Token requests over time, source addresses, client or API, credential identifier, and comparison with deployment volume |
| Unfamiliar resource access | An attempt to reach data or services outside the agent’s intended purpose | Resource, tenant, API, permission used, result, data operation, and whether the resource was newly authorized |
| Failed access attempt | Permission probing, a token replay against an unauthorized resource, or a misconfigured release | Target resource, error, token subject, source, repeated attempts, and nearby successful calls |
| Unusual IP range or network | Credential theft, an unapproved runner, compromised host, or a legitimate infrastructure move | Address ownership, workload location, deployment ticket, and other identities using the same network |
| Entra Directory Reconnaissance | Enumeration of users, groups, applications, roles, or directory relationships before escalation | Queries, caller, volume, permissions, and sequence relative to the identity change |
| Early life malicious activity | A newly created agent exhibiting several suspicious patterns before a normal history exists | Creation event, first credentials, first sign-ins, resources, and all actions in the initial period |
Learning Mode can suppress some behavioral alerts when an agent has insufficient activity history. Microsoft also has a separate early-life detection intended to catch malicious behavior from newly created agents. Therefore, the absence of a behavioral alert is not proof that a new agent is safe (Microsoft ID Protection for agents).

Correlate events instead of counting them
A single failed request may be a harmless configuration error; a credential addition followed minutes later by a sign-in spike, directory enumeration, and unfamiliar resource access is materially different. Correlation rules should join events by agent ID, blueprint, credential ID, token subject, source, and time window. Preserve both the raw event and the normalized fields so an investigator can reconstruct the sequence.
Useful correlation questions include:
- Was the change performed by the deployment service, an authorized administrator, or an unknown principal?
- Did the credential type and issuer match the baseline for this environment?
- Did the first use occur at the planned time and from an expected runner or workload?
- Did the agent request a resource or permission that was not in its approved scope?
- Did another agent derived from the same blueprint make similar requests?
How to investigate an alert
Investigate before labeling an alert a compromise. Start with the platform’s risk record, then validate the change and its consequences against independent evidence.
- Open the agent risk details. Record the agent ID and name, agent type, risk state and level, sponsor, detection name, and event time. Microsoft’s Risky Agents reporting exposes these details for supported Microsoft Entra agent identities (Microsoft ID Protection for agents).
- Identify the exact identity mutation. Capture the before-and-after blueprint, credential, permission, role, owner, sponsor, or metadata values. Record who or what made the edit, from where, through which interface or API, and whether the event was successful.
- Check the approved change path. Match the event to a deployment commit, ticket, release window, operator, and environment. A change is not authorized merely because it came from an administrator account; it must also fit the documented process and agent purpose.
- Validate credential use. Compare the credential type, issuer, expiry, key location, and first-use time with the rollout plan. Determine whether the token flow is autonomous client-credentials use or an interactive delegated flow.
- Trace resource activity. Review sign-ins, token acquisition, API calls, failed requests, directory queries, and data operations before and after the change. Identify every resource reached, not only the one that generated the alert.
- Compare with the baseline. Check source networks, volume, operating hours, APIs, permissions, and resource sequence. Ask the owner or sponsor to explain anomalies through an authenticated, independent channel rather than relying on the potentially affected agent.
- Classify the event. Mark it as approved change, benign misconfiguration, suspicious activity requiring monitoring, or confirmed compromise. Record the evidence and decision so a later responder does not repeat the same analysis.
Do not clear a signal solely because the agent has a valid owner or because a credential is still within its expiry date. Ownership proves accountability, not safe use; an attacker can use a valid credential or exploit an overprivileged role.
Contain confirmed compromise quickly
Containment should stop additional sign-ins and prevent the identity from extending its reach while preserving evidence. Choose the least disruptive control that actually blocks the observed path, and escalate to stronger controls when activity is ongoing.
Confirm high risk and enforce a block
Microsoft documents confirming an agent compromise, which sets its risk to high and can trigger a configured high-risk Conditional Access policy. Verify that the policy targets the relevant agent identities and that its effect is understood. Test policy behavior in report-only mode before an incident when possible; during an active incident, follow the organization’s emergency-change procedure (Microsoft ID Protection for agents; Microsoft Entra Agent ID best practices).

Disable the agent or blueprint
Disable the agent when sign-ins or impact are continuing, the credential cannot be trusted, or the investigation cannot establish a safe operating boundary. Microsoft states that disabling an agent prevents all sign-ins for that agent across Entra ID and connected applications. Disabling a blueprint is also documented as a way to block identities derived from it (Microsoft ID Protection for agents; Microsoft Entra Agent ID best practices).

Revoke access paths that remain open
Remove newly granted permissions and role assignments, revoke active sessions or tokens where the platform supports it, and isolate affected workloads or runners. If the same credential or blueprint is used by multiple agents, treat all of them as potentially affected until separately validated. Do not delete audit records or the identity before collecting the evidence needed for scoping.
Scope the impact
After containment, determine what the agent could do and what it actually did. Review effective permissions, group and role membership, delegated scopes, resource ACLs, data operations, and downstream credentials. Include identities created from the same blueprint, related deployment principals, and any human or service account that performed the suspicious change.
Build a timeline containing:
- Blueprint or metadata edits and the initiating principal.
- Credential creation, replacement, first use, and last use.
- Permission, role, group, consent, and policy changes.
- Successful and failed sign-ins, token requests, APIs, source networks, and resources.
- Directory reconnaissance, data access, configuration changes, and persistence attempts.
- Containment actions, their times, and any activity observed afterward.
Use resource-owner logs and data-access telemetry, not only identity-provider logs. An identity log can show that a token was issued while a resource log may show the object read, changed, or exported. Preserve logs under the organization’s retention and legal-hold requirements, and document uncertainty rather than inferring data access from a sign-in alone.
Recover without reintroducing the risk
Rotate and replace credentials
For a true compromise, rotate every affected credential before re-enabling the identity, including credentials that were not visibly used if they shared a blueprint, host, vault, or deployment path. Prefer a new managed identity or certificate where supported. Remove the compromised secret or certificate from the blueprint and from vaults, runners, environment variables, and configuration stores; otherwise an attacker may regain access after reactivation.
Restore authorization and configuration
Rebuild the blueprint from a known-good definition, then verify owner, sponsor, environment, credential type, permissions, roles, resource scopes, and policy assignments. Remove emergency privileges added during response. Have a second authorized reviewer approve the restored configuration, and record the exact version that was validated.
Validate before re-enabling
Run a controlled sign-in from the expected workload, confirm that only approved APIs and resources succeed, and verify that unauthorized requests fail. Monitor closely for sign-in spikes, unfamiliar resources, failed access, and reconnaissance after reactivation. If the identity has no continuing owner or its purpose is obsolete, retire it instead of restoring it.

Handle false positives deliberately
If evidence confirms an approved change, document the deployment record and baseline update, then use the platform’s appropriate clear or dismiss action. Do not suppress the detection globally: narrow the rule to the legitimate deployment identity, credential type, environment, or maintenance window and keep monitoring for behavior that remains outside the updated baseline.

Give every agent accountable, distinct credentials
Use a distinct identity for each agent or a clearly bounded agent class. Avoid shared human credentials and undocumented service accounts. NIST’s identity guidance states that agents should have unique identifiers, credentials, and entitlements bound to the user or system operating them; it also emphasizes that credential sharing creates accountability gaps (NIST Cybersecurity Insights).
“Credential sharing is a bad idea in all contexts.”
Keep the owner and business sponsor in the inventory, require a reason for each permission, and remove identities that no longer have an accountable sponsor.
Choose production credential types deliberately
| Credential approach | Appropriate use | Controls and trade-offs |
|---|---|---|
| Managed identity | Preferred for production workloads when the hosting platform supports it | Reduces secret distribution; still requires least privilege, workload isolation, monitoring, and lifecycle review |
| Certificate | Production authentication when certificate-based credentials are required | Protect private keys in a vault or HSM, control issuance, monitor expiry and use, and rotate on a defined schedule |
| Federated identity | Short-lived trust from an approved workload or CI/CD system | Scope the subject, issuer, audience, repository, environment, and branch narrowly; prevent untrusted runners from satisfying the trust rule |
| Client secret | Initial development or testing where alternatives are unavailable | Do not carry development secrets into production; store securely, set short expiries, rotate, and remove after migration |
Isolate credentials across blueprints and environments. A development credential should not authenticate a production agent, and a production certificate should not be copied into multiple unrelated workloads. Microsoft recommends managed identities or certificates over client secrets for production and protected certificate keys (Microsoft Entra Agent ID best practices).
Match authorization to the operating model
For an autonomous agent with no user context, use an application identity and client-credentials pattern with narrowly scoped application permissions. For an interactive agent acting on a user’s behalf, use delegated permissions and an on-behalf-of (OBO) design where appropriate. Avoid broad application permissions when delegated permissions can meet the requirement, and review both the agent’s permissions and the user’s effective access.

Apply separate policies for agent identities, require approval for privilege elevation, and test Conditional Access in report-only mode before enforcement. A policy that blocks high-risk agents is useful only if the risk signal is connected to the identity and the policy covers every sign-in path.
Understand autonomous and OBO coverage
Microsoft’s current risky-agent detections are specific to Microsoft Entra Agent ID and its associated identity environment, and the documentation says the detections are currently offline. Microsoft also notes that risk in on-behalf-of flows is attributed to the user, while the detections generally apply to autonomous agent activity (Microsoft ID Protection for agents). This means a clean agent risk state does not establish that an OBO transaction is safe: investigate the user risk, delegated token, consent, and resource activity as well.
Document the flow for every agent so responders know whether to investigate the agent identity, the user identity, or both. Validate licensing, preview or general-availability status, tenant configuration, and current control behavior directly in Microsoft’s documentation before enabling enforcement.
Governance and continuous monitoring
Central registration, periodic review, and change control turn one-time hardening into an operating process. Require agents to be created through an approved workflow that records purpose, owner, sponsor, blueprint, environment, credential type, permissions, and retirement criteria. Alert on direct edits outside that workflow, and make the deployment identity distinct from everyday administrator accounts.
Review permissions and role assignments regularly, attest sponsorship every 6–12 months, and run a quarterly search for orphaned agents as Microsoft recommends. Retire stale identities and remove unused credentials rather than leaving them available “just in case.” Include agents in the organization’s existing incident-response plan, tabletop exercises, evidence-retention rules, and post-incident reviews.
“Continuous monitoring ensures agents operate within expected boundaries.” — Microsoft, Best practices for Microsoft Entra Agent ID
Use threat guidance to complement, not replace, platform controls. OWASP’s Agentic AI – Threats and Mitigations 1.1 treats identity spoofing, impersonation, and agent identity compromise as a threat class and recommends identity validation, trust boundaries, least privilege, and continuous monitoring (OWASP Agentic AI – Threats and Mitigations 1.1).
What current standards work does—and does not—establish
NIST’s NCCoE project on Software and AI Agent Identity and Authorization is collecting feedback and planning future work; it is not a completed agent-identity standard. The project states that community input will inform subsequent planning activities, including a draft project description (NIST NCCoE project page). NIST’s February 2026 announcement likewise described a concept paper and potential project. Use these materials for direction, but base operational decisions on your platform’s current capabilities, documented controls, and your organization’s risk requirements.
Incident-response checklist
- Record the agent ID, blueprint, type, owner, sponsor, risk state, detection, and event times.
- Capture before-and-after configuration, credential, permission, role, and metadata values.
- Match the event to the approved deployment, operator, environment, and change record.
- Correlate sign-ins, token requests, IP ranges, APIs, resources, failures, and directory queries.
- Confirm whether the flow is autonomous or OBO and investigate the correct identity context.
- Contain ongoing activity by confirming high risk, applying the appropriate block, or disabling the agent or blueprint.
- Scope effective permissions, resources reached, data operations, related agents, and shared credentials.
- Rotate compromised credentials, rebuild from a known-good blueprint, and recheck least privilege.
- Re-enable only after controlled validation, or retire the identity if accountability or purpose is gone.
- Preserve evidence, document decisions, update the baseline, and fix deployment or monitoring gaps.
No reliable, named statistic currently quantifies how often AI-agent identity changes become compromises. Treat each event according to its evidence and potential impact rather than assigning a probability unsupported by the available data.
