You cannot promise zero downtime for a mixed AI-server fleet. The dependable approach is controlled maintenance: inventory every firmware-bearing component, approve a target baseline, test it on representative hardware, drain or avoid occupied hosts, cap concurrent updates, perform each component’s required reset or power cycle, and verify health before restoring capacity. Out-of-band management can keep the update control path independent of the host operating system, but it does not eliminate workload evacuation or disruptive activation.

What “firmware update” means on an AI server

“Server firmware” is not one file. A modern AI system can contain separate firmware for the baseboard management controller (BMC), system BIOS or UEFI, GPU trays, NVSwitches, PCIe switches and retimers, EROT or other security controllers, CPLDs, DPUs, network adapters, storage devices and power supplies. Each component can have a different package, prerequisite, update interface, ordering rule and activation event.

For example, the NVIDIA DGX H100/H200 Firmware Update Guide covers BMC, BIOS, HGX GPU-tray and other platform firmware rather than treating the chassis as a single update target. The guide documents both Redfish and host-side nvfwupd methods, while activation differs by component. A process that updates the BMC successfully may still leave BIOS or GPU-tray firmware staged but inactive.

The operational objective is therefore not merely “install the patch.” It is to move each host from a known current state to an approved state while maintaining enough healthy capacity for running services and preserving a recovery path if a component fails.

Set expectations about workload disruption

Before scheduling a wave, classify the expected interruption for every component and platform. Some BMC work can be performed out of band while the operating system remains available; a reset may still interrupt management briefly. BIOS and GPU-tray changes commonly require a reboot or cold reset. Other devices require removal of AC power, which is a full service interruption.

NVIDIA Infra Controller (NICo) documents a specific workflow in which UEFI and BMC updates are scheduled on healthy, unoccupied hosts, out of band, with eligibility, maintenance-window and site-concurrency checks. That behavior belongs to the documented NICo product workflow; it is not a universal property of out-of-band updates or of every AI server.

Similarly, Dell’s PowerEdge guidance states that covered component updates other than iDRAC require downtime. Apply that warning to the exact PowerEdge model and procedure, not to unrelated vendors. Treat the activation requirement in the component’s own support documentation as authoritative.

Build an inventory and approved baseline

Capture the hardware and firmware graph

For each host, record the exact model, board or chassis revision, accelerator configuration, rack or topology membership, workload role, management endpoint and all discoverable firmware versions. Include component identifiers, not just a single BIOS version. A useful inventory record contains:

  • Server, board, GPU-tray and accelerator identifiers.
  • BMC, BIOS/UEFI, GPU, NVSwitch, PCIe switch, retimer, EROT, CPLD, DPU, NIC, storage and PSU versions where present.
  • Current workload, scheduler state, placement constraints and maintenance dependencies.
  • Authoritative vendor advisory, package name and release notes for each component.
  • Whether the component supports host CLI, Redfish, a fleet controller, a vendor utility or a manual procedure.
  • Required reset, reboot, cold boot or AC power-cycle action.

Do not infer a version from a package filename or assume that all devices in a rack share one revision. Discover and store the version reported by the platform after each operation.

Define the desired state explicitly

Choose a target version for every component and record why it is approved: a security advisory, a compatibility requirement, a defect correction or a routine maintenance baseline. Include the package source, integrity or signature check, release date and any prerequisite versions. Keep the baseline under change control so an operator can distinguish “not yet eligible” from “failed.”

NICo illustrates this desired-state model: the operator configures desired versions, and the controller compares those values with reported versions. It does not discover the latest version automatically. A mismatch creates drift and eligibility; it does not by itself prove that the newest release is appropriate for your hardware.

Prioritize security work without inventing deadlines

Use the actual security advisory and exposure of the affected component to decide urgency. Separate emergency remediation from routine maintenance, document the decision and identify any temporary mitigation if an update must wait for a compatible window. The reviewed NIST SP 1800-31 guidance (final publication, April 2022) emphasizes inventory, prioritization, testing, timing policies and both routine and emergency patching, but it does not provide a universal severity-to-deadline formula.

For each update, write down:

  • The vulnerability or security requirement addressed.
  • Affected models, components and firmware ranges.
  • The approved target and package authenticity result.
  • Exposure, compensating controls and the latest acceptable maintenance window.
  • The owner who can approve deferral or emergency execution.

Validate on representative hardware first

Check release notes and prerequisites

Read the exact model and component release notes before touching production. Confirm supported upgrade paths, minimum current versions, dependency order, known issues, rollback or recovery provisions, package compatibility and activation instructions. A bundle that is valid for one accelerator tray or board revision may be rejected on another.

Run a pilot

Exercise the full procedure on a representative server or a small operator-defined canary group. Include the same accelerator topology, management path, scheduler integration and workload admission checks used in production. NIST patch-management guidance treats testing as a core practice; it does not prescribe a universal canary size, so define one in your change policy.

Measure operational facts during the pilot rather than assuming them: time spent in staging, reset and discovery; loss of management connectivity; workload drain behavior; health alarms; and the exact post-update versions. Use those observations to set maintenance windows and capacity limits for the broader wave.

Protect service capacity before scheduling a wave

Use eligibility gates

A host should enter the update queue only when it is healthy, has no conflicting maintenance, is in the required workload state and falls inside the approved window. For workloads that support migration, cordon the host, stop new placements, drain or checkpoint jobs, and confirm that replacements have capacity. For jobs that cannot move safely, wait until the host is unoccupied and schedule explicit service headroom.

Set a concurrency ceiling

Define the maximum number of hosts, racks or topology domains that may be in maintenance simultaneously. The ceiling must preserve the capacity and redundancy required by the service, not merely the number of management sessions the controller can open. Include dependencies such as shared GPU pools, NVLink domains, storage paths, network fabrics and power domains.

NICo documents a shared site-wide update-capacity check: an otherwise eligible machine remains pending when the concurrency limit is full. That pending drift is useful operational state; do not mark the rollout complete while machines remain deferred.

Account for rack-scale topology

Tightly coupled systems can have maintenance boundaries larger than one host. NICo documentation describes GB200 NVL72 allocation by NVLink domain and notes that some rack-scale firmware paths require explicit API requests, rack maintenance, vendor tools or manual confirmation. Verify whether your platform treats a tray, domain or whole rack as the unit of disruption before selecting the concurrency limit.

Eight-step rollout procedure

  1. Inventory and scope. Export the exact model, component list, current firmware, workload role, dependencies and authoritative package or advisory for every target. Mark components that require separate procedures.
  2. Approve the baseline. Record target versions, package sources, integrity or signature results, security rationale, prerequisites and the approver. Treat an unknown target as a stop condition.
  3. Validate the pilot. Apply the procedure to representative hardware, capture activation time and post-update health, and document recovery actions. Do not expand the wave until the pilot meets acceptance criteria.
  4. Prepare capacity. Set a maintenance window, cordon and drain migratable workloads, wait for non-migratable hosts to become unoccupied, and calculate the service headroom required while the wave is active.
  5. Enforce eligibility and concurrency. Admit only healthy hosts with no conflicting work. Cap simultaneous hosts or topology domains and leave deferred drift visible for a later window.
  6. Use the supported update path. Run the vendor’s Redfish, host CLI, fleet-controller or approved manual procedure. Authenticate the management path and use the package intended for the exact model and component.
  7. Perform the required activation. Execute the component-specific BMC reset, reboot, cold reset or AC power cycle. Never assume that a successfully transferred image is already active.
  8. Verify and return capacity. Rediscover hardware, confirm every target version, inspect platform and management health, check integrity or attestation signals where enabled, admit a controlled workload, then remove the host from maintenance and record the result.

Activation requirements are component-specific

The following examples come from the DGX H100/H200 guide and must not be generalized to other generations or OEM platforms:

Component Documented activation on DGX H100/H200 Operational implication
BMC BMC reset Management connectivity is interrupted during the reset; confirm the BMC returns and reports the target version.
BIOS Cold reset Drain the host and account for a full host restart before workload admission.
HGX GPU tray Cold reset GPU workloads cannot remain on the host through activation.
PCIe switch, PCIe retimer, EROT or CPLD AC power cycle Remove the host from service and follow the platform’s power-control procedure; a software reboot is insufficient.

The same guide supports out-of-band Redfish and host-OS CLI methods and states that the documented update steps and known issues apply when using Redfish. Out of band changes where the command runs, not what activation requires.

Vendor ordering example: Dell PowerEdge

Dell’s “How to update every Important Component” PowerEdge guidance provides a model-specific sequence: update iDRAC, then BIOS, then CPLD/FPGA, followed by other firmware. It says iDRAC, BIOS, PSU and CPLD/FPGA updates should be run separately from other updates, and that all covered updates except iDRAC require downtime. Verify the exact support procedure for your PowerEdge model before applying the sequence.

Power-supply firmware deserves a separate change record and an uninterrupted window. Dell documents an installation time of 30 to 60 minutes for PSU updates in that guidance and warns that interrupting the process can cause permanent PSU failure. Do not reboot, remove power or begin another component update during that operation unless the exact procedure explicitly directs it.

Security controls for the update pipeline

Protect the update root of trust

NIST SP 800-147B (published August 28, 2014) addresses server BIOS protection, including BIOS code, root-of-trust-for-update keys and static BIOS data. Use authenticated packages and management sessions, restrict who can approve or execute updates, protect signing and credential material, and verify that the platform accepts only authorized firmware.

Design for detection and recovery

NIST SP 800-193 (published May 4, 2018) frames platform firmware resilience around three capabilities: protect against unauthorized changes, detect changes and recover rapidly and securely. Its guidance warns that a successful firmware attack can leave a system inoperable or require manufacturer reprogramming. Your runbook should therefore include recovery media or service procedures, escalation contacts, spare capacity and a decision point for isolating a failed host rather than repeatedly retrying it.

Secure the patch-management system

NIST SP 1800-31 treats firmware as part of enterprise patching and calls for inventory, testing, prioritization, timing policies, routine and emergency processes, and protection of the patch-management infrastructure itself. Apply least privilege to fleet controllers, segment BMC networks, log approvals and package hashes, rotate credentials, and monitor for unauthorized baseline changes.

Verification gates before a host returns to service

Make verification a hard gate, not an informal visual check. Require all of the following for the affected host:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  • The newly discovered component inventory reports the approved target versions, with no unexpected downgrade or missing device.
  • The documented reset, cold boot or AC power cycle completed successfully.
  • BMC, BIOS/UEFI, accelerator, interconnect, storage, network and power health are normal for the platform.
  • Boot, attestation or firmware-integrity checks pass where your environment enables them.
  • The scheduler can place a controlled test workload and the workload sees the expected GPUs, links, memory and storage.
  • Monitoring, logging and remote management remain reachable.
  • The host’s maintenance and drift state is cleared only after all component checks pass.

NICo describes verification from newly discovered hardware state and per-machine firmware inventory. Use the same principle with other tools: verify what the platform reports after activation, not merely what the update command claimed to write.

Troubleshoot common rollout failures

The host never becomes eligible

Check health status, workload occupancy, maintenance-window boundaries, approval state, target-version configuration and the site-wide concurrency count. If capacity is exhausted, leave the machine pending rather than bypassing the gate. Confirm that the desired baseline actually contains a version for the exact component.

The image staged but the version did not change

Recheck the required activation event. A BMC reset, cold reset or AC power cycle may be mandatory. Confirm that the host completed the event and then rediscover the component. Do not repeatedly transfer the same image without resolving the activation requirement.

Management connectivity disappears

Allow the documented reset interval, verify power and network reachability, and use the platform’s out-of-band console or local recovery procedure. If the BMC does not return, keep the host cordoned, preserve logs and escalate through the vendor’s support path rather than admitting workloads.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

A component reports an incompatible package

Stop the wave, compare the exact board, tray and component identifiers with the release notes, and verify prerequisites and package integrity. Do not force an image intended for another revision. Revert to the approved recovery procedure if the platform documents one.

A firmware operation fails or is interrupted

Keep the host out of service, capture the failure code and current component state, and follow the documented recovery or reprogramming path. For PSU updates covered by Dell’s guidance, interruption can permanently damage the PSU; treat power or reboot activity during that operation as prohibited unless the procedure explicitly permits it.

Choosing an update path

Decision axis Questions to answer before rollout
Platform and component What exact model, revision, component, bundle, dependency order and supported controller path apply?
Workload disruption Can jobs migrate or drain? Must the host be unoccupied? How much service headroom is required?
Activation Is the requirement a BMC reset, OS reboot, cold reset, full power cycle, AC power cycle or no host interruption?
Security and integrity Is the package from an authoritative source, authenticated and integrity-checked? Are management credentials and update keys protected?
Fleet controls Are desired versions, health and approval gates, maintenance windows, concurrency limits and pending drift visible?
Recovery What recovery mechanism, rollback support if documented, escalation path and spare capacity exist?
Verification Which freshly reported versions, inventory, integrity signals, health checks and workload tests must pass?

Record every outcome and exception

For each host and component, retain the target version, package identifier and source, approval, start and end times, maintenance window, operator or controller, activation event, verification results, failure details and recovery actions. Keep deferred machines in a visible drift queue with a reason and next eligible window. A rollout is complete only when the inventory, baseline and exception records agree.

This discipline also makes future emergency work safer: operators can identify exposed components, see which hosts have spare capacity, and reuse a tested procedure without guessing what is installed.
