The best cement company is not automatically the one with the highest EBITDA margin. Compare companies on a common reporting basis, then connect earnings to tonnes sold, pricing, energy and freight costs, cash generation, capital spending, and leverage. A sound comparison identifies separate leaders for growth, profitability, and balance-sheet safety, and states which risk could change that ranking.

Start by defining what “better” means

Cement is a cyclical, capital-intensive business. A producer can report rapid revenue growth because it sold more cement, raised prices, bought another business, benefited from currency translation, or recognized a one-time gain. Another can show a high margin because it owns efficient plants, uses cheaper fuel, sells in a favorable market, or simply defines EBITDA differently.

Before collecting numbers, choose the decision you are making. An income-oriented investor may emphasize recurring free cash flow and dividends. A growth investor may accept temporarily lower margins while a new kiln ramps up. A defensive investor may prioritize net cash and low interest expense over maximum returns on equity. The same companies can rank differently under each objective.

  • Earnings quality: Are revenue and profit supported by recurring volume, price, and product mix?
  • Operating efficiency: How much EBITDA and EBIT does each company generate from each unit of revenue and each tonne?
  • Financial resilience: Can the company fund maintenance and expansion without dangerous borrowing during a downturn?
  • Capital effectiveness: Do operating profits become cash and acceptable returns on invested capital?

Normalize the reporting basis before comparing numbers

Put every company on the same analytical footing. Record the fiscal year-end, presentation currency, consolidation scope, acquisitions and disposals, and whether each figure is reported under IFRS, GAAP, or a management-defined alternative measure. A fiscal year ending in December is not directly equivalent to one ending in March when prices, fuel costs, or construction activity changed sharply during the period.

Checklist for a comparable dataset

  • Fiscal year and the exact period covered.
  • Currency and whether results are reported or constant-currency.
  • Consolidated, attributable, or segment-only results.
  • Full-year, quarter, trailing twelve months, or annualized figures.
  • Acquisitions, disposals, plant closures, or major accounting changes.
  • Statutory profit versus management-defined EBITDA or adjusted EBITDA.
  • Reported debt and cash, including leases and restricted cash where disclosed.

Do not silently mix group revenue with a cement-only volume figure, or parent-company net income with consolidated debt. Keep an assumptions column in your spreadsheet so a later reader can see exactly what each value represents.

Why EBITDA labels are not interchangeable

EBITDA is commonly calculated as earnings before interest, taxes, depreciation, and amortization. It is useful for comparing plant-level operating performance because depreciation from different asset ages is removed. It is not a cash-flow measure, however, and companies may exclude different restructuring, impairment, foreign-exchange, or other items.

A Cementos Pacasmayo SEC filing states: “EBITDA and Adjusted EBITDA, as calculated by us, may not be comparable to similarly titled measures reported by other companies, including those in the cement industry.” The same filing says EBITDA and Adjusted EBITDA should not be treated as alternatives to profit or operating profit, indicators of operating performance, alternatives to operating cash flow, or measures of liquidity. Reconcile each issuer’s definition to reported operating profit whenever possible.

Build a three-to-five-year earnings record

One year can be distorted by a fuel shock, a shutdown, a currency move, or a disposal. Build a table covering at least three years and preferably five. Use the same units and scope in every row.

Metric What to record What it tells you
Revenue Reported sales and organic growth where disclosed Scale and top-line direction
Cement volume Tonnes sold; separate clinker or ready-mix volumes if available Underlying demand and capacity absorption
EBITDA Reported and adjusted, with reconciliation Operating earnings before depreciation
EBIT Operating profit after depreciation and amortization Profit after the cost of the asset base
Net income Profit attributable to the relevant shareholders Residual earnings after financing and tax
Operating cash flow Cash generated by operations Whether accounting earnings are collected in cash
Free cash flow Operating cash flow less maintenance and growth capex, defined consistently Cash available for debt reduction, dividends, or reinvestment

Calculate year-over-year and compound annual growth, but inspect the path rather than relying on a single rate. A company whose EBITDA rose every year through higher tonnes and stable pricing is different from one whose five-year increase came from one acquisition. Cementir publishes multi-year revenue, EBITDA, EBIT, profit before tax, and volume data; investor materials from Dangote, ACC, and Ambuja provide dated financial information that can be added to the same series.

Decompose revenue growth into its real drivers

Revenue growth should be split into volume, price or realization, product mix, currency translation, and acquisitions. The useful question is not merely “Did sales increase?” but “What happened to tonnes and revenue per tonne?”

Volume

Higher cement tonnes usually indicate stronger demand, better plant utilization, or added capacity. Check whether reported volume includes exports, clinker, ready-mix, or acquired operations. A volume decline with rising revenue may indicate price increases rather than stronger market share.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Realization and mix

Divide cement revenue by cement tonnes when the company discloses compatible figures to estimate realization per tonne. Treat this as an analytical average, not a quoted price: product grades, geography, freight terms, and consolidation can change the mix. Premium products can lift realization without an equivalent increase in physical demand.

Currency and portfolio changes

Translate growth into reported-currency and constant-currency components when available. A weaker reporting currency can inflate overseas revenue while doing nothing for local-currency purchasing power. Acquisitions should be shown separately from organic growth, and disposals should not be interpreted as a deterioration in continuing operations.

Compare EBITDA, EBIT, and net margins with operating context

Use all three margins:

  • EBITDA margin = EBITDA ÷ revenue × 100
  • EBIT margin = EBIT ÷ revenue × 100
  • Net margin = net income ÷ revenue × 100

EBITDA margin highlights operating profitability before depreciation. EBIT margin shows how that profitability stands after consuming the plant’s productive capacity. Net margin incorporates interest, tax, minority interests, and non-operating items. A wide gap between EBITDA and EBIT can signal a newer, more capital-intensive, or recently expanded asset base; interpret it alongside depreciation and capex.

Operating drivers behind a margin

  • Fuel and power: Kiln fuel, electricity, and the share of alternative fuels can move margins quickly. Compare the direction and disclosure of energy cost per tonne where available.
  • Freight: Cement is heavy and expensive to transport. Plant location, shipping distance, rail access, and delivered-versus-ex-works sales affect the reported margin.
  • Clinker factor: More supplementary cementitious material can reduce clinker and energy intensity, subject to product and regulatory limits.
  • Capacity utilization: Fixed plant costs spread over more tonnes when utilization rises; a new kiln may depress margins before it reaches normal output.
  • Realization: Price increases can offset costs, but aggressive pricing may sacrifice market share or indicate weak demand.

Never rank companies on EBITDA margin alone. First reconcile issuer adjustments, then ask whether the margin is supported by durable volume, pricing power, and cost advantages.

Measure debt and the ability to withstand a downturn

Start with net debt, calculated as interest-bearing debt minus cash and cash equivalents. A negative net-debt figure means net cash under that issuer’s convention; verify whether leases, restricted cash, and non-recourse borrowings are included.

Core leverage measures

  • Net debt / EBITDA indicates how many years of current EBITDA would theoretically be needed to repay net debt. Use a normalized or mid-cycle EBITDA when a single year is unusually strong or weak.
  • Interest coverage = EBIT or EBITDA ÷ net interest expense. State which numerator you use and whether capitalized interest or finance costs are included.
  • Maturity schedule: Map repayments by year rather than relying on a year-end total. Near-term refinancing can be risky even when leverage looks moderate.
  • Currency mix: Match debt currencies with cash flows where possible. A devaluation can increase the local-currency burden of foreign debt.
  • Fixed versus floating rates: Floating-rate debt transmits rate increases to profit and cash flow faster.

There is no universal debt number that is “too much” for every cement company. The practical test is whether a plausible downturn in tonnes, prices, or margins would leave enough cash to cover interest, maintenance capex, taxes, and scheduled maturities without emergency borrowing or an equity issue.

Expansion financing

Separate maintenance capex from growth capex. A company funding a new line entirely from operating cash flow may carry temporary construction outflows but improve long-term capacity without leverage. Another may show strong EBITDA while borrowing heavily for expansion. Compare operating cash flow, capex, dividends, and new debt in the same period to see what actually reduced or increased net debt.

Check cash conversion, returns, and capital intensity

Reported EBITDA only matters to owners and lenders when it turns into cash. Compare operating cash flow with EBITDA over several years and investigate large differences. Working-capital days can rise when distributors hold inventory, customers pay more slowly, or a company builds stock before a price increase.

Returns

Use ROCE or ROIC to judge returns on the full capital employed in plants, quarries, and working capital; use ROE to assess returns to shareholders. A high ROE created by a thin equity base or heavy leverage is less robust than a similar ROE with moderate debt. Record the formula and averaging convention because companies define invested capital differently.

Capex discipline

  • Identify sustaining expenditure needed to keep kilns, mines, and environmental equipment operating.
  • Identify growth projects, their announced capacity, spending schedule, and expected commissioning date.
  • Compare project spending with operating cash flow and free cash flow.
  • Check whether a new plant is likely to dilute margins before utilization reaches a normal level.

Cash conversion and capex discipline often distinguish a company that merely reports a high margin from one that can lower debt or return money to shareholders.

Use published figures as a consistency check

The following figures are reported for the stated periods and should not be mixed as if they covered the same geography, currency, or fiscal year.

Company and period Revenue Cement sales EBITDA margin Debt and cash disclosure
Cementir Holding N.V., 2025 €1,639.640 million Not stated in the cited figure set 26.8%; EBITDA €439.500 million Net financial debt of -€465.072 million, reported as net cash
ACC Limited, FY2025-26 ₹25,962 crore revenue from operations 43.9 million tonnes 13% Zero debt; ₹918 crore cash and cash equivalents
Ambuja Cements Limited, FY2025-26 ₹40,656 crore revenue from operations 73.7 million tonnes 18% Zero debt; ₹1,770 crore cash and cash equivalents
Dangote Cement Plc, 2026 investor materials Revenue is listed as a headline metric; comparable figure not stated here Not stated EBITDA and EBITDA margin are listed; comparable figure not stated here Profit after tax, EPS, dividends, and net cash are listed; amounts depend on the dated document

These numbers illustrate why context matters. Ambuja’s reported FY2025-26 EBITDA margin exceeds ACC’s in the cited pages, but the companies operate at different scales and may have different product, geography, and cost mixes. Cementir’s 2025 net cash position is a balance-sheet strength, while its euro-denominated figures cannot be ranked directly against Indian-rupee figures without a broader operating and currency analysis.

  • Energy shock: Higher coal, petcoke, gas, or electricity prices can compress margins before selling prices adjust.
  • Demand cycle: Housing and infrastructure slowdowns reduce utilization and increase unit costs.
  • Price competition: Excess capacity can force discounts even when volumes rise.
  • Currency: Translation can alter reported growth, while foreign-currency debt can increase cash obligations.
  • Regulation: Emissions rules, quarry permits, carbon costs, and alternative-fuel requirements can change capex and operating costs.
  • Expansion execution: Delays, cost overruns, or slower commissioning can leave debt elevated without the expected EBITDA.

A repeatable comparison workflow

  1. Set the scope: Choose the fiscal period, currency, consolidation basis, and whether your objective is growth, income, or downside protection.
  2. Collect the raw figures: Enter revenue, tonnes, EBITDA, EBIT, net income, operating cash flow, capex, cash, debt, interest, and equity for three to five years.
  3. Reconcile definitions: Read each EBITDA bridge and remove or separately show issuer-specific adjustments.
  4. Decompose growth: Attribute revenue changes to tonnes, realization, mix, currency, acquisitions, and disposals.
  5. Calculate margins: Compute EBITDA, EBIT, and net margins, then pair them with fuel, power, freight, clinker factor, and utilization disclosures.
  6. Stress the balance sheet: Calculate net debt/EBITDA and interest coverage using both reported and normalized EBITDA; review maturities and rate exposure.
  7. Trace cash: Compare operating cash flow with EBITDA, separate maintenance from growth capex, and explain changes in net debt.
  8. Assess returns: Compare ROCE or ROIC, ROE, working-capital days, and cash conversion using consistent formulas.
  9. Rank by axis: Name the leader in earnings growth, margins, balance-sheet safety, and cash generation separately.
  10. Write the risk reversal: State which event—energy inflation, weak demand, price competition, currency movement, regulation, or expansion problems—could change the ranking.

Common comparison mistakes and fixes

Using reported EBITDA as if it were cash

Fix: Reconcile to operating cash flow and free cash flow, and account for taxes, working capital, maintenance capex, and interest.

Comparing percentages without checking the denominator

Fix: Confirm whether revenue is consolidated, whether EBITDA is adjusted, and whether the period and currency match.

Calling acquisition-led growth organic

Fix: Separate acquired revenue and volume from continuing operations and show the date each asset entered or left the group.

Ignoring asset intensity

Fix: Compare EBIT and ROIC as well as EBITDA, because depreciation and the capital required to sustain a kiln are real economic costs.

Declaring debt safe from one year’s ratio

Fix: Use normalized earnings, inspect maturities and interest rates, and test a downturn in tonnes, prices, and margins.

Letting valuation lead the analysis

Fix: Complete the operating and balance-sheet comparison first. Only then relate enterprise value or equity value to the quality and durability of the cash flows.

How to state the final investment conclusion

Write the conclusion as a set of explicit trade-offs rather than a single winner. Identify the company with the strongest recurring earnings growth, the company with the best operating margins after definition differences are reconciled, and the company with the safest balance sheet. Explain whether each advantage comes from volume, realization, cost position, geography, or financial structure.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Then name the condition that could reverse each judgment. Energy prices can erase a cost advantage; weak construction demand can expose high fixed costs; aggressive capacity expansion can turn net cash into leverage; currency movements can change reported growth; and regulation can require unplanned capital spending. This approach produces a comparison that remains useful after the next quarterly release instead of relying on one headline ratio.
