Commission a VTuber model as a written production project, not an informal art purchase. Before money changes hands, agree on the model type, body coverage, art and rigging scope, expressions, physics, outfits, target software, file formats, schedule, payment triggers, revisions, rights, credit, confidentiality, cancellation terms, and delivery support.
The safest workflow uses approval gates: concept or sketch, separated art and base colors, final art, rigging checkpoints, a tracking test, and final export. Pay against those gates, consolidate feedback at each one, and release the final payment only after the delivered folder loads and performs correctly in the software you intend to use.
1. Prepare a commissioning brief before contacting artists
A clear brief lets artists quote the same job and exposes omissions before they become change orders. Put the brief in a document you can attach to the contract.
Recommended Free Tools
Choose the model format and coverage
- Model type: State whether you need a Live2D model, a 3D model, or a package that includes both art and technical setup. Do not use “VTuber model” as the whole specification.
- Framing: Specify bust, half body, three-quarter body, or full body. A full-body illustration and its layer separation generally require different work from a bust commission.
- Art and rigging: Say whether the artist will draw the character, prepare separated layers, rig an existing illustration, or coordinate with a separate rigger. Identify who fixes an art problem discovered during rigging.
- Target software: Name the runtime you will use, such as VTube Studio for a Live2D model, and any tracking hardware or camera constraints that matter.
Describe the character and performance requirements
Attach a reference sheet, color references, turnaround views if available, and examples of the artist’s work that match your desired complexity. List required expressions and toggles individually: for example, blink variations, mouth shapes, tears, blush, glasses, an alternate hairstyle, a hat, or a talking prop. State whether each is a permanent expression, a hotkey toggle, or an animation.

Describe movement in observable terms rather than “good rigging.” List face tracking, eye direction, mouth forms, head angles, hair and clothing physics, body turns, and any major add-ons. Explain whether you need a reactive parameter, a physics setup, or a simple static layer for each feature.
Set business constraints up front
- Your desired start date, launch or debut date, and any dates that cannot move.
- Your budget range and whether it covers art, rigging, source files, extra outfits, and post-delivery support.
- Whether you need commercial use for monetized streams, sponsorships, advertisements, memberships, merchandise, or licensing.
- Whether another artist or rigger must be allowed to edit the files later.
- Whether the project must remain confidential until a specified debut date.
- The communication channel you will use and the person authorized to approve each stage.
Ask every artist for comparable samples and their current queue before selecting one. A portfolio proves what an artist has shown, not what is included in your quote, so match the sample to the exact expressions, physics, body coverage, and layer complexity in your brief.
2. Compare artists on the terms that affect the finished model
Do not compare quotes on illustration style alone. Request a written scope from each finalist and compare the following items side by side.
| Comparison area | Questions to ask | Why it changes your decision |
|---|---|---|
| Art and layer separation | Are hidden areas, hair strands, clothing edges, accessories, and deformable parts separated for the intended movement? | Insufficient separation can limit head turns, physics, and later edits even when the visible illustration looks excellent. |
| Rigging range | Which face controls, head angles, body turns, physics, toggles, and animations are included? | “Rigged” can describe a simple setup or a complex parameter system. The listed controls are the meaningful comparison. |
| Tracking target | Which software and tracking conditions will be used for the test, and what behavior is outside the scope? | A model tuned for one runtime or camera setup may need adjustment elsewhere. |
| Revisions | How many rounds are included at each stage, what is a minor correction, and what is charged as a major change? | Clear revision rules prevent a new outfit or redesign from being treated as an unlimited correction. |
| Source files | Are the separated art source and editable project files included, or only runtime exports? | Source files affect backup, future edits, third-party rigging, and the ability to recover from a broken export. |
| Rights | What can you monetize, modify, transfer, sublicense, or use in merchandise, and what credit is required? | Payment does not automatically transfer every copyright or character right. |
| Schedule and queue | What are the start date, checkpoint dates, final delivery date, and consequences of a missed date? | A queue estimate is not a guaranteed deadline unless the agreement makes it one. |
| Support and delivery | How will files be delivered, how long is the correction or support window, and what happens if a link expires? | A working handoff and a defined correction period are part of the deliverable. |
| Payment protection | Which amount is due at signing, which amounts follow approvals, and when is the final balance due? | Milestone payments limit exposure if a project stops before completion. |
3. Put the complete scope in the contract
Use the quote, brief, attachments, and revision policy as one agreement. Identify both parties by their legal names or established business names, the date of the agreement, and the person who owns approval authority.
| Contract section | What to write down |
|---|---|
| Deliverables | Model type (Live2D or 3D), body coverage, art responsibility, rigging level, expression count and names, physics, outfit variations, toggles or animations, software target, and every file format delivered. |
| Exclusions | Features, outfits, source files, animations, alternate versions, commercial rights, or support that are not included. An exclusion is safer than an assumption. |
| Schedule | Start date, draft deadline, each checkpoint date, feedback deadline, final delivery date, and how client delays or late feedback move the schedule. |
| Payment | Deposit, installment amounts or triggers, payment method, taxes or fees if applicable, and the precise event that makes the final balance due. |
| Acceptance | The test software, the checks you will perform, how you report a defect, and whether unresolved defects suspend final payment. |
| Revisions | Included rounds, feedback deadlines, what counts as a minor correction, the rate or quote process for major changes, and the rule for reopening an approved stage. |
| Cancellation and abandonment | What happens if either party cancels, whether deposits are refundable, how completed work is valued, the notice process, and the remedy if the artist stops responding. |
| Force majeure | Events outside either party’s control, notice requirements, schedule extensions, and the right to terminate after a stated period. |
| Rights and licenses | Character design rights, artwork copyright, rig ownership, source-file possession, edits by another artist, monetized streaming, sponsorships, merchandise, resale or transfer, and portfolio display. |
| Credit and confidentiality | Where and how the artist is credited, whether the artist may display the work before debut, and the confidentiality or debut embargo period. |
| Delivery and support | Delivery method, file inventory, backup or link-retention period, software versions, readme contents, and the length and scope of post-delivery corrections. |
| Disputes | Governing law, venue or dispute process, notice method, and which language controls if the parties work across jurisdictions. |
Have both parties acknowledge the final scope and any attachments. If a message, invoice, or portfolio page conflicts with the signed agreement, state which document controls.

4. Use approval gates instead of one final reveal
A staged workflow catches inexpensive problems before they are embedded in final art or rigging. The dates below are planning gates, not an industry-wide schedule; put your own dates in the agreement.
| Gate | Client reviews | Approval and payment consequence |
|---|---|---|
| Concept or sketch | Silhouette, proportions, pose, design direction, major colors, and accessories. | Approve the direction or send the included consolidated changes before line art begins. The next installment, if any, is tied to this approval. |
| Separated art and base colors | Layer separation, hidden areas, colors, facial parts, clothing edges, hair strands, and accessory construction. | Check that the planned movement is possible and that no required part is painted onto an inseparable layer. Approve before final rendering or rigging. |
| Final art | Rendered artwork against the approved brief, all agreed expressions and outfit components, and clean source-layer organization. | Record any included corrections. Do not approve a missing feature simply because the image is attractive; a missing layer can be costly to add later. |
| Rigging passes | Face rigging, head angles, hair angles, body turns, hair, clothing and accessory physics, toggles, animations, and other major add-ons. | Use a supplied test build or video to report specific parameter problems. Keep art changes separate from rigging corrections. |
| Tracking test | Model loading, camera response, blinking, mouth shapes, eye direction, angles, physics stability, hotkeys, and expression behavior in the target runtime. | List defects with a reproducible example. The final balance should not be due until agreed acceptance checks pass. |
| Final export | Folder inventory, filenames, JSON references, texture paths, readme, credits, software version, and backup copy. | Accept the complete handoff, save it in more than one location, then release the final payment according to the contract. |
Send one consolidated feedback message per gate. Number each requested correction and attach screenshots or a short recording when movement is involved. Scattered messages can create contradictory instructions and make it difficult to prove which version was approved.

5. Design payment triggers around completed work
The agreement should connect each payment to an observable event rather than to a vague passage of time. A common structure is a signing deposit, one or more installments after approved gates, and a final balance after runtime acceptance. The exact amounts are negotiated; there is no reliable universal percentage or industry average to copy.
- Define whether the deposit reserves a queue slot, pays for work already started, or is refundable if the artist cannot begin.
- State whether an installment is due when the artist submits a checkpoint or only after you approve it.
- Set a response deadline for your approval so the artist is not left waiting indefinitely.
- Make the final-payment trigger explicit: for example, successful loading and testing of the agreed runtime files, not merely receipt of a ZIP archive.
- Keep invoices, approvals, change orders, and payment receipts together with the contract.
If a payment service, platform, or local law imposes rules that conflict with the contract, resolve that conflict in writing before work begins. Never rely on a platform’s generic terms to supply missing rights or revision language.
6. Make revisions and change orders unambiguous
Define an included revision
An included revision corrects work that does not match the approved brief or the agreed technical specification. Examples include a wrong color from the reference sheet, a missing agreed expression, a parameter that fails the specified movement, or a file that does not load as promised.

Define a chargeable change
A new outfit, pose, hairstyle, character redesign, additional expression, substantially different physics behavior, or a request made after approving a stage is normally a change to scope. The contract should require a written change order stating the added fee, schedule impact, and new deliverables before the artist starts it.

Give each stage a deadline for feedback and say what happens if no response arrives. Add a short post-delivery correction window for defects in the agreed files, with a separate rule for new creative requests. Public commission terms illustrate why this matters: one order form permits revisions to a finished commission only when requested within two weeks of delivery, while another policy distinguishes free minor revisions from potentially fee-based major revisions. Those are examples of individual policies, not an industry standard; your agreement must state your own window and definitions.
Prevent approval drift
- Approve a stage in writing, with a date and version or filename.
- Keep a change log that links each request to the affected file or parameter.
- Do not mix a correction to an approved stage with a new idea in the same sentence.
- If a change reopens a completed stage, record which later work must be redone and who pays for it.
7. Require a file-specific delivery package
Ask for an inventory before acceptance and compare it with the contract. Runtime files alone may be enough for basic use, but they do not automatically provide editability or recovery rights.
| File or item | Purpose and contract question |
|---|---|
| Separated PSD or other agreed art source | Preserves editable layers for future rigging or corrections. Confirm that the source format and layer organization are included, not merely a flattened image. |
| Live2D project source (CMO3 or CAN3) | Allows an authorized editor to inspect and modify the project. Request it only if purchased or expressly included; many artist terms exclude it by default. |
| MOC3 runtime | The compiled model used by the runtime application. Confirm that it is the final tested export. |
| model3.json | Connects the model and its resources. Check that paths and filenames match the delivered folder. |
| physics3.json | Stores the agreed physics configuration. Verify that hair, clothing, and accessory behavior is present if promised. |
| Texture PNGs | Supply the textures referenced by the model. Missing or renamed textures can make an otherwise valid export fail to load. |
| Expression, toggle, animation, and parameter files | Preserve the controls promised in the scope. Ask for the hotkey or parameter map if the runtime does not expose names clearly. |
| VTube Studio configuration | Speeds setup and preserves agreed hotkeys or expression mappings where configuration export is supported. |
| Readme | Should list installation steps, software version, hotkeys, credits, known limitations, and the license or permitted uses. |
| Rights statement | Records commercial-use, modification, source-file, transfer, and portfolio permissions in a form you can retain with the files. |
One public order form states that commission deliverables are digital and that no physical material is shipped. It lists possible MOC3, JSON, JPG/JPEG, and PNG files while excluding PSD, CLIP, CMO3, and CAN3 unless separately discussed. Treat that pattern as a warning: file extensions in a quote do not imply that editable sources are included.
Delivery may be by secure download link, email, cloud drive, or ZIP archive. Download everything promptly, verify that the archive opens, and keep a local copy before a link or access permission expires.

8. Separate ownership, licenses, and commercial permissions
Paying for production does not automatically transfer every right. Ask the artist to identify each right separately and state whether it is assigned, licensed, retained, or excluded.
- Character design and underlying character IP: Who may use the character, and can the artist reuse or license the design?
- Artwork copyright: May you reproduce the art in thumbnails, banners, videos, social posts, merchandise, or advertisements?
- Rig ownership and editing: May you modify the rig, hire a third-party rigger, or commission another artist to repair it?
- Source-file possession: Do you receive the PSD and CMO3/CAN3 files, and may you retain backups after the relationship ends?
- Monetized activity: Are streaming revenue, memberships, sponsorships, advertisements, donations, and paid appearances allowed?
- Merchandise and licensing: Are physical products, digital goods, sublicenses, and character collaborations permitted?
- Resale or transfer: Can the model be sold, gifted, transferred to a new account, or used by a team?
- Artist portfolio: May the artist display the model immediately, after delivery, or only after your debut? Can they show work-in-progress?
- Credit: Specify the name, profile, placement, and whether credit is required on every use or only where practical.
Write permissions in plain language and identify any territory, duration, platform, or revenue limits. If the parties are in different countries, have a qualified lawyer review assignments, moral-rights issues, tax treatment, and governing-law choices.
9. Install, test, and back up the handoff
- Download from the agreed source. Save the original ZIP and the extracted folder. Record the delivery date and the software versions named in the readme.
- Check the inventory. Confirm every contracted file is present and that filenames referenced by model3.json, physics3.json, and textures match exactly.
- Load the model in the target runtime. For a Live2D package intended for VTube Studio, import the delivered model using the application’s normal model-import path rather than moving individual files at random.
- Run the acceptance checklist. Test face tracking, blinking, mouth shapes, eye direction, head angles, body turns, physics, toggles, animations, and each required expression under the agreed camera conditions.
- Record defects. Capture a short video, note the software version and steps to reproduce the problem, and send one numbered list inside the correction window.
- Verify setup notes. Check hotkeys, credits, known limitations, and any required plugins or configuration files against the readme.
- Make redundant backups. Keep the untouched delivery, a working copy, the contract and rights statement, and your own configuration backup in separate storage locations.
- Accept and close the project. Send written acceptance only after the agreed checks pass, then release the final balance and retain the receipt.
Do not overwrite the original delivery while experimenting. If you later edit parameters or hotkeys, save the modified version as a separate copy so you can distinguish an artist-delivered defect from your own change.
10. Troubleshoot common commissioning failures
The model looks right but cannot perform the requested movement
Compare the promised movement with the separated layers and rigging checkpoint. If a required strand, facial part, or clothing edge was never separated, treat it as a scope or correction issue rather than trying to fix it by changing a hotkey. Use the contract’s art-versus-rigging responsibility clause to decide who supplies the remedy.
The runtime reports missing files or shows a blank model
Restore the original folder structure, check case-sensitive filenames and relative paths, and ensure all texture PNGs and JSON files are present. Do not rename files until you have made a backup. If the package still fails in the agreed software version, report the exact error and the untouched folder to the artist.

A requested “small tweak” becomes a new invoice
Look at the approved brief, the revision definition, and the change log. If the request corrects a mismatch, cite the relevant requirement. If it adds a new design element or reopens an approved stage, ask for a written change order before authorizing work.
The artist misses a checkpoint or stops responding
Follow the notice and cure periods in the contract, send a dated written notice through the agreed channel, and preserve invoices and prior approvals. Do not commission a replacement artist to edit source files until you confirm that your rights and source-file access allow it.
The artist wants to post the model before debut
Refer to the confidentiality and portfolio clause. A portfolio permission should state whether sketches, work-in-progress, the final model, or behind-the-scenes material may be shown, and the earliest permitted date.

11. Final pre-sign and pre-payment checklists
Before signing
- The brief names the model type, body coverage, art and rigging responsibilities, expressions, physics, outfits, software, and formats.
- Every exclusion is written down, especially PSD, CLIP, CMO3, CAN3, extra outfits, animations, and commercial rights.
- Dates, feedback deadlines, payment triggers, revision rounds, change-order rules, cancellation terms, and support windows are specific.
- Ownership, licenses, monetization, merchandise, modifications, third-party access, credit, portfolio display, and confidentiality are resolved.
- Governing law and the dispute process are identified.
Before releasing the final balance
- The runtime model loads in the target software from the delivered folder.
- All agreed expressions, toggles, animations, physics, angles, and tracking behaviors work.
- The file inventory, readme, rights statement, credits, and software version are present.
- You have downloaded and backed up the untouched delivery and related documents.
- Any remaining defect is documented under the post-delivery correction procedure.
This process turns a subjective creative purchase into a traceable production agreement. It protects the artist from unlimited redesign requests and protects you from paying for a model that cannot be used, edited, or monetized as intended.
