The most useful playtest is built around one decision: identify what you are unsure about, recruit players who can expose that uncertainty, watch what they do, ask a small number of follow-up questions, and turn repeated evidence into a change you can evaluate in the next build. No single method—survey, interview, analytics, diary, or community discussion—can replace the others.
Start with the decision you need to make
Write one test objective before recruiting anyone. A good objective names a player, a situation, and an uncertainty:
- “Can a first-time player understand the objective without help?”
- “Do players recognize why this weapon is worth using?”
- “Where do returning players stop engaging during the first week?”
A broad request such as “Tell us what you think of the game” produces a large mixture of preferences, bugs, guesses, and unrelated suggestions. A focused objective gives the session a boundary and lets you decide which evidence matters.
Do these 3 things before closing this tab:
1Clear out junk files and repair common Windows errors2Scan for outdated or missing drivers - takes under a minute3Repair Windows errors before they cause bigger problemsFormal UX and usability playtesting is described by Alena Denisova, Steve Bromley, Pejman Mirza-Babaei, and Elisa D. Mekler as a process with research objectives that uses player opinions and behavior to identify adjustments bringing a game closer to the intended experience and player expectations. That is different from quality assurance, whose primary job is to find defects; community marketing, whose job is to build awareness; and an open feedback forum, which is an ongoing conversation rather than a controlled research activity.

Recruit players who can answer that question
Recruitment is part of the study design, not an administrative step after it. Match the participants to the uncertainty you wrote down.
For onboarding and control clarity
Include people who are genuinely new to your game or, when relevant, new to the genre. Experienced team members can unconsciously supply the knowledge that the build is supposed to teach, hiding confusing prompts and unexplained conventions.
For a high-level mechanic
Include players familiar with that type of game if the question concerns strategic depth, genre expectations, or whether a system is legible to an experienced audience.
For audience differences
Recruit across the segments you intend to serve and keep their findings distinguishable. For example, separate first-time players from genre veterans when analyzing an onboarding task instead of averaging their reactions into one score.
The 2024 study of indie developers reports that finding and balancing novice and experienced testers is a recurring challenge. An imbalanced group can weaken the reliability, validity, and usefulness of conclusions. The study does not establish a universal number of testers or a fixed novice-to-expert quota, so choose participants according to the decision rather than applying a magic threshold.
Design a session that reveals natural play
- Give a clear task. Tell the player what they are trying to accomplish, not the route you expect them to take. “Start a new game and reach the first objective” reveals more than “Click the objective marker, then open the map.”
- Observe before explaining. During the portion intended to test communication, avoid coaching, correcting, or pointing out a missed cue. Record pauses, repeated actions, backtracking, abandoned objectives, unexpected interpretations, and moments when the player asks for information the game should provide.
- Mark the event and context. Note the build, level, task, player segment, and exact in-game moment. A note such as “confused” is less useful than “new player opened the inventory three times after the tutorial said to equip the item, then asked what to do next.”
- Follow with a short explanation phase. Ask what the player expected, noticed, enjoyed, or found confusing. Keep questions anchored to observed moments so the conversation explains behavior instead of becoming a general wish list.
Watching play and asking afterward answer different questions. Observation shows what happened; the interview or survey helps explain what the player thought was happening. The GDC session “Research Methods to Improve Live Game Retention, D1 to D100” describes combining behavioral data with other research approaches for this reason.

| Moderated one-to-one playtest | What does a player do, and why did that moment make sense to them? | Deep context, direct observation, and immediate follow-up. | Small scale; the moderator can influence behavior; recruiting and scheduling take effort. |
| Group playtest | How do several players react in a shared session or coordinated test? | Efficiently gathers reactions from multiple people and can expose social dynamics. | Group discussion can affect individual responses, and outspoken participants may dominate. |
| Standardized survey | How do players rate, rank, or choose among defined options? | Comparable answers across players and across time. | Forced choices can remove nuance and may be hard to translate into a design decision without context. |
| Diary study | How does the experience change over days or across ongoing content? | Captures journeys, habits, and engagement between sessions. | Relies on continued participation and self-reporting; individual entries need interpretation. |
| Analytics or event logging | Where and when do players stall, repeat, quit, or use a system at scale? | Measures behavior across many events and can reveal patterns a short session misses. | Usually shows where and when, not the player’s reason; instrumentation and analysis require technical work. |
| Community feedback | What issues, reactions, and ideas are players raising over time? | Low-friction, ongoing discovery and dialogue. | Visible commenters are self-selecting and are not automatically representative of the whole audience; passionate reactions need interpretation. |
Valve’s presentation “Valve’s Approach to Playtesting” notes that standardized forced-choice surveys can reduce some response bias and support comparisons over time, while also sacrificing nuance. Use a survey when the answer choices map to a real decision, and provide a place for a brief explanation when the choice alone will not tell you what to change.
EA’s documented playtests illustrate how formats can be combined. Its one-to-one sessions typically run 30–120 minutes; its focus groups typically include around 6–10 people and last about 60–90 minutes; and its group playtests can run from 60 minutes to five days. These are descriptions of EA’s own program, not universal session lengths or requirements.
Prepare the build and the feedback route
Tell participants what they are testing
State that the build is unfinished and describe the kind of feedback you need. EA notes that community playtests can contain bugs, crashes, and features that are incomplete for launch. Setting that expectation helps players distinguish an intentional design question from a temporary defect and tells them where to report each kind of problem.
Make reporting low-friction
Give one visible route for each type of report. For example, specify whether a player should use a forum thread, a Discord channel, a bug tracker, or a website form, and include the information you need: build identifier, platform, steps to reproduce, expected result, and what happened. Keep the route easy to find from the build’s instructions or community landing page.
Use platform access tools for access—not as a complete feedback system
For a Steam game, Steam Playtest provides an associated playtest app, access controls, and signup management. You can invite all interested signups or only a selected group, and you can hide or show signups. Steam describes the feature as free and separate from the main game’s reviews and wishlists.
Steam Playtest does not decide how players submit useful feedback. Steamworks documentation states, “Collecting feedback from players is up to you.” Choose and announce the channel that fits your workflow—such as a forum, Discord, bug-tracking system, or website—and explain what belongs there. Signups, forum activity, and Discord messages are participation signals, not a representative sample of every player who might buy the game.
Run the observation and interview
- Before the session: confirm the build, task, recording plan, participant segment, and note-taking template. Technical and logistical constraints matter; the indie developer study reports that recording the screen, player, and input together can be difficult.
- At the start: explain the goal of the session, the task, the unfinished state of the build, and the feedback route. Do not teach the solution you are trying to test.
- During play: stay quiet during the natural-play portion. Record exact behavior and time points. If the build crashes or a blocker prevents the task, log it separately from the usability observation and decide whether to resume, restart, or end the task.
- After the task: ask targeted questions: “What did you think the objective was here?”, “What did you expect this control to do?”, “What made you choose that weapon?”, or “What information were you looking for?” Avoid leading questions such as “Was the tutorial clear?” when you want an unbiased explanation.
- Close the session: collect only the ratings or rankings tied to your objective, then direct the player to the correct channel for additional defects or comments.
A moderator should separate what the player did from what the player said. A participant may report that a mechanic was clear while their actions show repeated uncertainty, or may criticize a system while using it successfully. Neither source is automatically correct; together they reveal what the player understood, felt, and actually did.

Use surveys for comparison, not as a replacement for context
Write each survey item so its answer can inform a decision. A rating such as “How enjoyable was the game?” is difficult to act on without a defined moment or comparison. More useful items tie the response to the test objective, for example:
- “After the first objective, how confident were you about what to do next?”
- “Which of these two weapons would you choose for the next encounter?”
- “How difficult was it to identify the source of the damage?”
Use the same wording and scale when you need to compare builds over time. Add an optional explanation field when the numeric result cannot distinguish between different causes. Treat the resulting numbers as evidence about the people who answered, not as a guaranteed measure of the entire audience.
Analyze behavior and comments together
- Group notes by player goal or issue. “Could not identify the objective” is a more useful category than a chronological pile of session notes.
- Record who encountered each pattern. Keep novice, experienced, platform, and other relevant segments distinguishable.
- Check behavior against interpretation. A comment such as “I knew what to do” should be compared with whether the player completed the task without prompts. Analytics can confirm that players stalled at a location, while an interview may explain whether the cause was unclear UI, difficulty, or a performance problem.
- Look for repeated evidence. A single preference is a data point, not an instruction. Repetition across suitable participants, aligned survey responses, and compatible behavioral traces provides a stronger basis for action.
- Decide against the intended experience. Ask whether the issue prevents the experience you designed, conflicts with player expectations you intend to meet, or instead reflects a deliberate difference you want to preserve.
- Prioritize a change you can test. Define the smallest practical adjustment, the player behavior or perception it should affect, and the next observation that will tell you whether it helped.
Indie developers in the 2024 study identify interpreting large, noisy datasets and prioritizing changes as significant challenges. Do not convert comment volume into priority automatically: highly active communities can amplify an issue that affects a narrow segment, while a quiet problem can block new players who never reach the point where they would post.
Build a repeatable feedback cycle
Run the same evidence-to-decision loop whenever the game changes:
- Objective: write one uncertainty and the player segment it concerns.
- Recruitment: invite participants whose experience can answer that uncertainty; keep segments labeled.
- Task: provide a neutral, observable goal and define what counts as completion.
- Observation: capture behavior, context, and the point at which the player diverges from the intended path.
- Explanation: ask a short set of follow-ups about expectations and interpretation.
- Comparison: use a structured survey, analytics, or repeated sessions when the decision needs scale or a time-based comparison.
- Decision: classify the issue as a defect, communication problem, balance or experience concern, intentional design difference, or insufficient evidence.
- Change and retest: make the smallest justified change, then run a new test aimed at the same uncertainty.
This cycle prevents the common failure mode in which a team collects hundreds of comments but cannot say what decision they support. It also preserves design direction: feedback is evidence to evaluate, not a command to implement every request.

Common failure modes and fixes
Asking for opinions without a question
Symptom: participants provide unrelated feature requests and the team cannot agree on what matters.
Fix: rewrite the session around one player goal and one uncertainty. Move unrelated ideas to a separate backlog without treating them as findings from that test.

Coaching through the problem
Symptom: every tester completes onboarding while a moderator points out the next button.
Fix: separate a no-help observation phase from any later explanation or assistance. Record the help required; that help is evidence about the game’s communication.
Relying on a self-selected community
Symptom: the loudest forum or Discord opinions become a proxy for the whole audience.
Fix: identify who participated and recruit missing segments directly. Interpret community comments alongside observed behavior and other research.
Using only surveys
Symptom: the team has scores but cannot explain why they changed or what to edit.
Fix: pair the survey with observation, a short interview, or analytics that locate the relevant moment.
Treating analytics as explanation
Symptom: a drop-off is labeled “confusing” without evidence of the player’s reasoning.

Changing direction after one comment
Symptom: a single strong preference triggers a major redesign.
Fix: log the comment, identify the affected player segment, seek corroborating behavior, and assess it against the intended experience before committing.

What a useful result looks like
End each round with a decision record, not just a transcript. For every proposed change, preserve:
- the original uncertainty and intended player experience;
- which player segments were observed;
- the behavior and comments that support the interpretation;
- conflicting evidence or important absences;
- the chosen change, its owner, and the next observable check.
No reviewed source establishes a general success percentage, ideal sample size, or guaranteed response rate for playtesting. The practical standard is decision quality: can you explain what happened, who it happened to, why it matters for the intended experience, and how the next build will test your response?
