Choose growth metrics by starting with the customer value your product creates, then select a measurable behavior that shows users received that value and tends to precede conversion, renewal, retention, or another revenue outcome. Keep revenue and ARPU visible as outcome checks, but do not mistake a lagging result or a rising activity count for a useful leading metric.
The strongest system has one outcome-oriented North Star where a shared measure is practical, actionable inputs for each team, activation events that demonstrate real value, cohort-based checks through the revenue chain, and more than one method for judging marketing impact. No single metric works for every product: usage cadence, customer, pricing model, and free-versus-paid mix all change what “good” looks like.
What a revenue-connected growth metric looks like
A growth metric is useful when it explains a customer outcome and gives a team a lever to improve that outcome. A number can rise while customer value, retention, or revenue stays flat; that is a vanity signal rather than a dependable growth measure.
What’s actually slowing this PC down?
Pick the symptom - the matching free tool is one click away.
Use five tests before adopting a candidate:
- Specific: The event, user or account population, denominator, and time window are unambiguous.
- Measurable: Instrumentation can capture the event consistently, including the point at which it starts and ends.
- Actionable: A named team can change the drivers through product, marketing, sales, pricing, or service work.
- Understandable: Product, marketing, sales, finance, and leadership interpret the metric the same way.
- Strategic: The behavior represents delivered customer value and has a plausible, testable relationship with business outcomes.
These tests separate a useful signal from a convenient report. A metric that is easy to export but cannot be tied to a customer outcome should not become the team’s primary growth target.

Step 1: Start with the customer value event
Write down the outcome the product exists to create. Then describe an observable behavior that proves the customer received that outcome. The behavior should be more meaningful than opening the app, creating an account, viewing a feature, or completing a generic checklist.
Describe value in customer language
Complete a sentence such as “Customers get value when they ___.” The blank should describe a result for the customer, not an internal activity. For a collaboration product, a hypothetical value event might be a team completing a shared deliverable; for a learning product, it might be a learner completing and applying a lesson. These are examples of how to frame a behavior, not universal North Star recommendations.
Choose a central rate, count, or ratio
A North Star metric normally expresses the rate, count, or ratio of customers receiving value. It should be close enough to the customer outcome to matter, but frequent enough to guide decisions. The North Star framework described by Amplitude pairs this central measure with inputs that teams can influence in day-to-day work.
Do not force every team to optimize the same event. Product, marketing, sales, and customer success may influence different inputs. The shared measure is useful only when those inputs plausibly lead to the value event and can be checked against downstream results.
Step 2: Check whether the candidate leads revenue
Revenue is an outcome check, not automatically a leading metric. MRR and ARPU describe what has already happened, so Amplitude’s checklist generally treats them as poor choices for a leading North Star. Keep them on the scorecard to verify that earlier decisions produce durable business results.
Use an explicit timing question
Ask, “How long after this behavior should we expect a change in conversion, renewal, retention, or another revenue outcome?” If the answer is unknowable, the metric may still diagnose activity, but it is not yet validated as a growth driver.
Test the relationship instead of assuming it
Compare people or accounts that reach the candidate event with comparable cohorts that do not. Examine trial-to-paid conversion, first renewal, retention, repeat purchase, or another outcome appropriate to the business model. A correlation in one cohort does not prove causation; it identifies a relationship worth testing with better segmentation or an experiment.

Step 3: Build a metric tree rather than a lone score
A metric tree keeps the organization focused on customer value while showing how teams can influence it. Put the outcome-oriented North Star at the top. Under it, map the product, marketing, sales, and service inputs that should increase the number or quality of value events. Beside the tree, place outcome checks such as paid conversion, renewal, retention, revenue, and ARPU.
Define each input precisely
- Event: The exact action or state that counts.
- Eligible population: Which users, accounts, trials, or downloads can perform it.
- Denominator: The population against which the rate is calculated.
- Window: The time period used for the calculation.
- Segment: Plan, acquisition source, geography, account size, device, or other dimension needed to interpret quality.
- Owner: The team responsible for changing the input and checking its downstream effect.
For example, “activation rate” is incomplete. A usable definition might be the share of eligible new accounts that complete a specified value event within a stated period. Without eligibility and timing, two teams can report different rates while believing they agree.
Treat links as hypotheses
Arrows in a metric tree are not proof. If an onboarding change is expected to increase activation and retention, check both relationships after release. If the input rises while retention or revenue does not, revisit the assumed link instead of rewarding the proxy indefinitely.
Step 4: Define activation as demonstrated value
Activation should mean that a user reaches meaningful early value and, where relevant, begins the deeper behavior that makes the product useful. RevenueCat’s guidance on subscription apps distinguishes this from superficial completion of onboarding steps.

Separate first value from core value
Identify two moments:
- First value: The earliest observable outcome showing that the user understands why the product matters.
- Core value: The repeated or deeper behavior that indicates the product is becoming part of the user’s workflow.
Measure the share of an eligible cohort that reaches each moment. A time-to-value measure can diagnose friction when timing has a demonstrated relationship with outcomes, but faster completion is not automatically better. An experience that gets users through a flow quickly while delivering little value can produce a misleading improvement.
Why common activation proxies fail
| Candidate signal | What it can diagnose | Why it cannot prove activation by itself |
|---|---|---|
| Signup | Demand and entry into the product | It occurs before the user demonstrates value or intent to pay. |
| Onboarding completion | Progress through setup | Completion may be procedural and may not improve retention or conversion. |
| Session duration | Time spent in an experience | Long sessions can indicate engagement in one product and confusion in another. |
| Raw DAU/MAU | Activity frequency | Definitions and windows may not fit the product’s natural cadence, and free users can inflate the total. |
Check whether people who complete a proposed activation step retain or convert better than comparable people who do not. Also ask whether the step helps the business identify and serve the right users. An activation event that attracts low-quality users can look healthy at the top of the funnel while weakening paid outcomes.
Match activity windows to product cadence
A daily measure suits a product used daily; it can misrepresent a product whose customers return weekly, monthly, or only when a project requires it. Define “active” and the measurement window around the product’s natural usage cycle, then keep that definition stable enough for cohort comparisons.

Step 5: Follow leading signals through the revenue chain
Do not stop at an activation chart. Follow each leading behavior to the revenue event that should eventually follow it. Segment the analysis so large free populations or low-intent channels do not make overall engagement look healthier than paid retention.

Review the sequence from trial start to trial-to-paid conversion, first renewal, and retention. A high trial-start rate can hide premature or poorly qualified trials. Compare cohorts by acquisition source, plan, product experience, and free-versus-paid status to see whether activation quality survives beyond the first payment.
Other business models
Adapt the downstream outcome to the model. Depending on how the product earns money, the relevant check may be purchase conversion, repeat purchase, gross margin, or another defined revenue measure. The correct choice depends on the company’s economics; there is no universal conversion or retention threshold established by the available guidance.
Use cohort views instead of topline activity
For every leading metric, create a cohort view that answers:
- Which users were eligible and when did they enter?
- What share reached first value and core value?
- What share converted, renewed, repurchased, or remained retained?
- How do free and paid users differ?
- Does the relationship hold across acquisition channels and customer segments?
This prevents a growing population of low-value users from masking deterioration among customers who fund the business.
Do these 3 things before closing this tab:
1Fix the driver behind crashes, sound loss and screen glitches2Clear out junk files and repair common Windows errors3Scan for outdated or missing drivers - takes under a minuteStep 6: Compare candidate metrics with a decision matrix
When several behaviors appear promising, score them against the same questions rather than choosing the easiest report. The following matrix keeps the comparison focused on evidence you can collect.
| Comparison axis | Question to answer | Evidence to inspect |
|---|---|---|
| Customer value | Does the behavior show that the customer achieved the product’s intended outcome? | Definition of the event and qualitative confirmation from customers. |
| Team influence | Can a named team change the behavior without relying on an uncontrollable external factor? | Available product, marketing, sales, or service levers. |
| Timing | Does it occur early enough to guide decisions before revenue is recorded? | Time from event to conversion, renewal, retention, or another outcome. |
| Outcome relationship | Does the behavior predict a better result by cohort? | Trial-to-paid, first renewal, retention, purchase, repeat purchase, or margin comparisons. |
| Definition quality | Are event, denominator, eligibility, segment, and window consistent? | Instrumentation specification and data-quality checks. |
| Distortion risk | Could free users, channel mix, or an unusual segment inflate the number? | Free-versus-paid and channel-segmented views. |
| Cadence fit | Does the measurement window match how customers naturally use the product? | Observed return cycle and active-user definition. |
A metric that scores well on activity but poorly on value or downstream outcomes should remain a diagnostic, not the North Star.

Step 7: Measure marketing channels with more than one lens
Attribution is useful for inspecting credited interactions, but it is not a complete causal answer. Google Analytics guidance presents data-driven attribution, Meridian marketing mix modeling, and incrementality from lift experiments as complementary ways to assess channel contribution and budget choices.
Data-driven attribution
Use it to examine how interactions along a customer path receive credit under the model. It can help identify paths and touchpoints for investigation, but credited contribution is not the same as incremental revenue.
Marketing mix modeling with Meridian
Use modeling to estimate channel contribution across the overall media mix and to inform budget allocation. The model operates at an aggregate level, so its conclusions depend on the data, assumptions, and implementation available to the company.
Incrementality through lift experiments
Use holdouts or other lift designs where feasible to test whether exposure to a channel causes additional outcomes beyond what would have happened otherwise. Experiments can be harder to run, but they provide a direct check on incremental impact.
Triangulate rather than crown one method
Compare what the three lenses suggest, investigate disagreements, and document the conditions under which each result applies. The guidance does not guarantee that one method is correct for every company or available in every analytics setup.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.Step 8: Keep revenue and profitability checks visible
Leading metrics should guide earlier decisions; outcome metrics should determine whether those decisions worked. Put the North Star and its inputs beside revenue, ARPU, paid conversion, renewal, retention, and the model-specific financial measure that matters to the business.
Separate growth from profitable growth
A rising activity metric is not profitable growth if the users it attracts do not convert, renew, repurchase, or produce acceptable margin. Review outcomes by cohort and channel, and include gross margin when it is the appropriate downstream measure for the business model. Do not infer profitability from engagement alone.

Protect the denominator
Document whether rates use all signups, eligible accounts, trial starts, paid customers, downloads, or another population. Changing the denominator can create an apparent improvement without any change in customer behavior. Version the definition when eligibility or instrumentation changes so historical comparisons remain interpretable.
Instrumentation and operating checklist
Before publishing a metric on a dashboard, complete these checks:
- Write the customer value statement and the exact event that demonstrates it.
- Specify eligibility, denominator, time window, segment fields, and owner.
- Instrument the event and verify that it fires once, at the correct point, across supported platforms.
- Backfill or annotate data when tracking changes so a release is not mistaken for a growth surge.
- Create first-value and core-value activation cohorts.
- Join those cohorts to conversion, first renewal, retention, repeat purchase, revenue, or margin outcomes as applicable.
- Split free and paid users and inspect major acquisition channels separately.
- Record the expected causal link in the metric tree as a hypothesis.
- Choose an attribution, modeling, or lift approach appropriate to each media question; use more than one lens when budget decisions are material.
- Publish definitions beside the dashboard so nontechnical partners can interpret the numbers consistently.
Common failure modes and fixes
Choosing the easiest number
Symptom: The team selects signups, impressions, or app opens because the data already exists.
Fix: Require a customer-value statement and a downstream outcome check before promoting the number.
Declaring onboarding completion to be activation
Symptom: Completion rises, but retention or conversion does not.
Fix: Replace or supplement the step with a first-value event, then compare cohorts that reach it.
Optimizing for speed without value
Symptom: Time-to-value falls while users remain shallowly engaged.
Fix: Check whether the faster path produces core-value behavior and better downstream outcomes, not merely a shorter flow.
Letting free users mask paid weakness
Symptom: Aggregate activity grows while paid retention or renewal declines.
Fix: Segment free and paid users, acquisition sources, and customer cohorts before changing the product or budget.
Treating attribution credit as causation
Symptom: A channel receives credit in a path report and is declared profitable without an incrementality check.
Fix: Triangulate path-level attribution with mix modeling and lift evidence where feasible.
Using a cadence that does not fit the product
Symptom: A daily active-user target penalizes a product used naturally on a weekly or project-based cycle.
Fix: Align active definitions and windows with real usage cadence, then evaluate retention over a matching period.
Review and revise the metric system
Set a review rhythm that reflects the product’s natural behavior cycle rather than adopting a universal calendar. At each review, inspect definition changes, instrumentation quality, segment mix, cohort outcomes, and whether the predicted relationship still holds.
Revise a metric when it stops representing customer value, becomes easy to inflate without better outcomes, or loses its connection to the company’s strategy. Keep the historical definition and explain the change so a new number is not compared blindly with an old one. The goal is not to preserve a familiar score; it is to maintain a trustworthy link between customer value and durable revenue.
