Choose managed detection and response (MDR) when you need dependable monitoring and response quickly, cannot staff specialist coverage around the clock, or prefer a service operating model. Choose an in-house security operations center (SOC) when you can recruit and retain the required skills and need maximum control over telemetry, detection logic, investigations and response decisions. A deliberate hybrid—internal governance and high-impact decisions with MDR handling continuous operations—often provides the best balance.

The decision is not simply “subscription versus salaries.” Compare the coverage you require, the people and tools you must retain, who is authorized to act during an incident, how your data is handled and whether you can leave the arrangement without losing operational knowledge.

What MDR and an in-house SOC actually mean

Managed detection and response

MDR is a cybersecurity service that combines continuous or scheduled detection with human analysis and incident response. Depending on the contract, the provider monitors telemetry, hunts for threats, prioritizes alerts, investigates activity, contains incidents, performs root-cause analysis and supplies recurring reports. “24/7 MDR” is not a universal product definition: one service may investigate continuously and wait for your approval before containment, while another may have authority to isolate a host under predefined conditions.

MDR reduces the time needed to obtain experienced analysts and established processes. It does not remove your accountability for risk acceptance, business context, regulatory decisions or recovery. You still need people who own the relationship, maintain asset and identity information, answer escalations and decide how much disruption the business can accept.

In-house security operations center

An in-house SOC is an internal operating function responsible for monitoring, detection, investigation, response coordination and recovery. It may be a single cybersecurity role, a small team supported by specialists, or a full operation with analysts, detection engineers, incident responders, threat hunters and managers. NIST notes that team composition can range from one internal role to a complete internal team, external support or a mixture.

Owning the SOC gives you direct control over data, detection content, workflows, priorities and response decisions. It also makes you responsible for recruitment, retention, training, shift coverage, tooling, facilities, management and surge capacity when a major incident occurs.

The decision at a glance

Decision axis MDR In-house SOC
Coverage Continuous or 24/7 monitoring and hunting may be available, subject to the contract, time zones, languages and included data sources. You must recruit, schedule and retain enough staff for the required hours, holidays, on-call duties and incident surges.
Speed to capability Usually faster because specialist analysts, playbooks and operating procedures already exist. Slower while hiring people, integrating tools, tuning detections and building repeatable processes.
Control and customization Limited by telemetry scope, service playbooks, contract permissions and the provider’s integration model. Highest control over data, detection engineering, workflows, priorities and approvals.
Internal staffing burden Lower day-to-day analyst burden, but governance, asset context, escalation and business decisions remain internal duties. Highest burden for staffing, training, management, facilities, on-call coverage and incident response.
Cost shape Recurring service fees plus onboarding, integrations, retained roles, possible overages and exit work. Personnel, recruiting, facilities, SIEM and endpoint tools, training, shift coverage, management and incident-response costs.
Response authority Must be written into the agreement. Some providers act directly; others investigate and guide your team. Your team can act directly under internal approvals and playbooks.
Data and compliance Require review of residency, subcontractors, retention, evidence access and regulatory obligations. Data stays under your control, but you carry the full compliance and operating burden.
Exit and resilience Test export of detections, telemetry, case history and evidence before signing. Capability remains internal, but key-person dependency and hiring risk require active management.

Start with the capability you need, not the provider type

Use a risk-based framework such as the NIST Cybersecurity Framework and CISA Cybersecurity Performance Goals to define outcomes before deciding who operates them. Identify the systems and business processes where delayed detection or containment would cause unacceptable harm. Then specify the operating capability required to protect them.

  • Business impact: Identify applications, identities, data stores and operational systems whose compromise could stop revenue, expose regulated data or threaten safety.
  • Threat exposure: Record internet-facing assets, privileged identities, cloud services, remote access, suppliers and environments such as operational technology that need specialist handling.
  • Required response: Decide whether you need alert triage, full investigation, host isolation, identity disablement, indicator blocking, evidence preservation and recovery coordination.
  • Coverage window: Distinguish business-hours monitoring, 24/7 triage, 24/7 response and on-call escalation. These are different services.
  • Evidence and compliance: Define retention periods, chain-of-custody expectations, reporting obligations, data-residency constraints and who may access investigative records.

This capability statement becomes the baseline for an MDR request for proposal, an internal SOC business case or a hybrid design. It also prevents a low subscription price from hiding an unacceptable coverage gap.

How to compare the real cost

Build the in-house total-cost model

Count more than analyst salaries. Include recruiting and retention, management, training, facilities, shift premiums, holidays, on-call compensation, detection engineering, threat intelligence, SIEM and endpoint licenses, log storage, case management, integration work and specialist incident response. Include the cost of maintaining coverage during vacancies and major incidents. An operation that appears affordable during business hours can become expensive when you add nights, weekends and surge staffing.

Build the MDR total-cost model

Start with the recurring service fee, then add onboarding, data-source integrations, minimum commitments, additional telemetry, retention, overages, premium response services and any required customer-side tooling. Budget for internal roles that remain necessary: service ownership, asset and identity administration, incident command, legal and privacy coordination, communications and recovery. Include migration and evidence-export work if you later change providers.

Compare like-for-like coverage

“Cheaper” has meaning only when the two options provide the same hours, telemetry, response authority, investigation depth and retained responsibilities. A business-hours internal team is not equivalent to a contracted 24/7 response service. Conversely, an MDR quote that only monitors selected endpoints is not equivalent to an internal SOC covering cloud, identity, network and specialized systems.

No universal staffing threshold or market-wide price can answer this comparison. Your geography, labor market, regulatory duties, technology estate and required coverage determine the result.

Control, context and customization

An internal SOC can inspect any permitted data, write detections for proprietary applications, change priorities immediately and make decisions with direct knowledge of business processes. That control is valuable when normal behavior is unusual, when data cannot leave a jurisdiction or when response actions require nuanced operational judgment.

MDR can still be highly tailored, but the practical boundary is set by the contract and integration. Confirm which endpoint, identity, cloud, SaaS, network, email, DNS, application and OT sources are supported; which fields are retained; who tunes rules; and whether you own the resulting detections and playbooks. Microsoft describes its Defender Experts service as augmenting a customer SOC rather than replacing it, allowing the customer team to spend less time on alert volume and more time on threats affecting the organization. Treat that as a service-positioning statement, not independent performance evidence.

Test customization with representative scenarios: a privileged account used from an unusual location, a malware alert on a production server, a suspicious cloud role change and an anomalous data transfer from a business-critical application. Ask the provider to show what telemetry is required, what an analyst would investigate and what evidence you would receive.

Make response authority explicit

The most consequential MDR question is not “Can you detect it?” but “Who may act, and how quickly?” For every disruptive or irreversible action, document the authority, approval, fallback and deadline.

Action Questions to settle
Isolate a host Can the provider isolate automatically, only after approval, or only advise? Are production and safety-critical systems excluded?
Disable an identity Who approves disabling executives, service accounts or emergency-access accounts? What happens if your contact cannot be reached?
Block an indicator Which controls may be changed—endpoint, firewall, DNS, email or cloud—and how are false positives reversed?
Preserve evidence Who acquires images, logs and memory; how is chain of custody recorded; and how long are records retained?
Recover systems Who decides when to restore services, rotate credentials, rebuild hosts or notify customers and regulators?

Specify acknowledgement, investigation, containment and escalation service levels separately. Ask what occurs when the provider cannot reach your on-call contact. A service that promises investigation but requires your team to perform every containment action is materially different from one authorized to contain under a pre-approved playbook. CrowdStrike describes response capability as the main differentiator of MDR; the useful lesson is to verify the actual permissions rather than rely on the label.

What your organization still has to do with MDR

MDR lowers analyst workload; it does not eliminate operational ownership. Assign internal owners for:

  • Maintaining an accurate inventory of assets, identities, owners and criticality.
  • Providing business context so analysts can distinguish expected activity from a real threat.
  • Managing connectors, credentials, endpoint agents, log quality and retention.
  • Receiving escalations and making risk, legal, privacy, communications and outage decisions.
  • Coordinating remediation, recovery and lessons learned after containment.
  • Reviewing reports, tuning priorities and measuring whether the service meets its obligations.

If nobody can perform these duties, an MDR contract may produce alerts without effective action. NIST’s mixed-support model is practical here: an external provider can supply monitoring and specialist expertise while internal staff retain governance and business decisions.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

When an in-house SOC is the better fit

Build internally when you can sustain the required staffing and when the value of control outweighs the time and cost of creating the operation. Common drivers include:

  • Strict data-sovereignty or confidentiality requirements that limit external processing.
  • Highly specialized applications, industrial systems or workflows that require deep local context.
  • A mature security engineering and incident-response team that can operate continuously.
  • Frequent need to change detections, priorities and response procedures without contract negotiation.
  • Strategic value in retaining investigative knowledge, custom tooling and institutional expertise.

Do not confuse ownership with readiness. A small team that cannot cover nights, vacations and major incidents may have more nominal control but less real protection than a well-scoped service.

When MDR is the better fit

MDR is usually the pragmatic choice when you need capability quickly, specialist hiring is difficult, or continuous coverage is outside your current operating model. It is also useful for a temporary surge during a transformation, a new cloud deployment or an incident backlog. Confirm that the provider can monitor the systems that matter, communicate in the time zones and languages you require, and integrate with your ticketing and incident-command process.

Do not select MDR solely because it advertises “24/7.” Establish whether analysts work continuously, whether hunting is included, whether response is authorized, what happens during provider outages and which responsibilities remain with you.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Designing a hybrid SOC deliberately

A hybrid model is not an accidental compromise; it is a division of labor. Keep architecture, risk acceptance, incident command, regulatory decisions and high-impact business actions internally. Assign MDR continuous monitoring, first-line investigation, threat hunting, routine containment under approved playbooks and surge response.

Define a single operating picture. Use shared case identifiers, synchronized severity definitions, common evidence standards and one escalation path. Decide who owns detection rules, how changes are reviewed and how the provider participates in exercises. Include handoff procedures for incidents that begin with MDR monitoring but require internal application, identity or recovery expertise.

Microsoft explicitly positions Defender Experts as SOC augmentation, and NIST recognizes mixed internal and external support. The model works only when ownership boundaries are written, tested and measured.

A step-by-step selection process

  1. Define outcomes and risk tolerance. Document the systems and events that require detection, investigation, containment and recovery. Use a recognized risk framework to identify gaps before discussing products or contracts.
  2. Inventory the environment. List endpoints, identities, cloud platforms, SaaS, network controls, OT or other specialized systems, log sources, retention needs and business-critical applications. Mark sources that are unavailable or low quality.
  3. Set coverage hours. Choose business-hours monitoring, 24/7 triage, 24/7 response or on-call escalation for each service. Record time zones, language requirements and holiday coverage.
  4. Write response authority down. For host isolation, account disablement, indicator blocking, evidence preservation and recovery, name the authorized party, approval required, fallback and escalation deadline.
  5. Model total cost of ownership. Include all staffing, tooling, training, management, facilities, onboarding, integrations, retained duties, minimum terms, overages and exit work.
  6. Score customization and context. Use representative use cases involving proprietary applications, unusual data flows and sovereignty constraints. Compare the provider’s tailoring process with your internal engineering capacity.
  7. Pilot and measure. Supply sample telemetry and run escalation exercises. Measure time to acknowledge, time to contain, investigation quality, evidence completeness, false-positive handling and business disruption. Do not infer performance from marketing claims.
  8. Choose the operating model. Select MDR, internal or hybrid based on the measured capability and retained duties. Record the decision, assumptions and conditions that would trigger a redesign.

Questions to put in an MDR contract or shortlist

  • Which data sources are included, excluded or priced separately?
  • Is monitoring genuinely continuous, and which time zones and languages are covered?
  • Who can isolate endpoints, disable identities, block indicators or make cloud changes?
  • What happens when the provider cannot reach our on-call contact?
  • Which detections are tuned to our environment, and who owns the rules and playbooks?
  • What are the service-level definitions for acknowledgement, investigation, containment and escalation?
  • How are evidence, case history and regulatory records exported at termination?
  • Which subcontractors process telemetry, and where is data stored?
  • How does the service integrate with our SOC, SIEM, endpoint tools, ticketing and incident-command process?
  • How are provider outages, missed telemetry, false positives and contract disputes handled?

Pitfalls and how to avoid them

Ignoring telemetry quality

Missing identity, cloud or endpoint logs create blind spots regardless of who operates the SOC. Include connector health, parsing, retention and clock synchronization in acceptance criteria.

Leaving the exit plan until termination

Require export formats and ownership for detections, playbooks, case history, evidence and configuration before signing. Test a sample export during the pilot.

Understaffing the internal side

MDR still needs an accountable service owner, escalation contacts and people who can remediate and recover systems. Name backups for vacations and major incidents.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Measuring volume instead of outcomes

Alert counts can rise when detection improves. Track acknowledgement, investigation quality, containment time, recurrence, false-positive rates, evidence quality and business impact instead.

A practical decision rule

Select MDR if your highest risk is a near-term coverage or expertise gap and a provider can meet your telemetry, authority, data-handling and integration requirements. Select an in-house SOC if you can sustain skilled coverage and the value of direct control and organization-specific context justifies the staffing and tooling burden. Select hybrid when governance and high-impact decisions must remain internal but continuous monitoring, hunting or surge capacity are difficult to maintain.

Whichever model you choose, make the decision reversible where possible: preserve data portability, document operating assumptions, run regular exercises and review the division of responsibility after significant changes to your environment or risk profile.
