Choose the platform that fits one measurable operational decision at a specific site—not the platform with the longest feature list. Start by defining the asset, decision, response time and consequence of a wrong result. Then map the plant or energy OT environment, set the edge/cloud and security boundary, verify interoperability on the actual equipment, and run a bounded pilot with a baseline and acceptance criteria. No evidence supports a universal winner across manufacturing and energy operations.
What should you look for in an industrial AI platform?
Use six tests together:
- Use-case fit: Can the platform improve a named decision such as maintenance scheduling, process adjustment, alarm triage or grid situational awareness?
- Connectivity and context: Can it read the controllers, historians, sensors and enterprise systems at the target site, while preserving asset, unit and time context?
- Deployment behavior: Can latency-sensitive or outage-critical functions run locally, with controlled synchronization to cloud services when available?
- Security and operational risk: Does the design fit the site’s risk assessment, network zones, safety case, identity controls and recovery procedures?
- Lifecycle and scale: Can site engineers deploy, observe, update and roll back applications and models across the required number of assets or facilities?
- Demonstrated outcome: Does a representative pilot show improvement against a baseline without creating unacceptable false alarms, unsafe actions or operational burden?
A feature that increases data access can also enlarge the security boundary. A cloud workflow that simplifies fleet analytics may not satisfy a local response-time or outage requirement. Score the complete operating design, not isolated checkboxes.
1. Define the operational job before evaluating platforms
Write a one-page use-case specification before speaking with vendors. It should identify the asset or process, the decision AI will support, the person or system that acts on the output, the required response time and the cost of a missed event or false alarm.

Choose a decision, not a technology label
Manufacturing examples include predictive maintenance and health monitoring, process-control assistance and optimization, and quality or reliability decisions. Energy examples include equipment-health decisions, operational-center situational awareness, process optimization and resilience planning. NIST describes reliability and downtime reduction as goals for manufacturing prognostics and health management, while the U.S. Department of Energy inventory lists examples involving process optimization and energy-system resilience. Those examples identify possible applications; they do not guarantee savings or accuracy from any platform.

Describe the current decision in operational terms: “A maintenance planner decides whether to inspect pump A within the next shift,” or “A control-room operator investigates an unusual substation condition.” Avoid starting with “we need an AI platform.” The platform is only successful if the decision becomes better, faster or safer.
Separate advisory analytics from control action
An advisory score shown to an engineer has a different safety and validation burden from a system that changes a set point, dispatches equipment or issues a control command. NIST’s manufacturing work on AI interacting with physical assets highlights safety, trust and measurement of impact as evaluation concerns. Classify the intended output as:
- Monitor: detection, diagnosis or forecasting for a human to review.
- Recommend: a proposed action that remains under an approved human workflow.
- Act: an automated command or closed-loop adjustment that can affect a physical process.
For the latter two categories, document authority boundaries, approval logic, fail-safe behavior, test environments and rollback before selecting a product.
2. Map the plant or energy data estate
Build an inventory for the exact pilot site. Do not accept a generic “industrial connectivity” claim as proof that the required equipment will work.
| Inventory area | Record | Questions to verify |
|---|---|---|
| Control and automation | PLCs, DCS, SCADA, remote terminal units, protection and control devices | Which manufacturers, firmware versions, interfaces and read/write permissions are present? |
| Data systems | Historians, time-series stores, MES, laboratory and quality systems, maintenance and enterprise applications | Can the platform retrieve history, event data and work-order context with timestamps preserved? |
| Field data | Sensors, meters, condition-monitoring devices and gateways | What sampling rates, calibration records, units and missing-value patterns exist? |
| Networks and zones | OT zones, DMZs, enterprise networks, remote-access paths and WAN links | Where may a gateway be installed, and what traffic is permitted between zones? |
| Interfaces and models | Protocols, tag lists, asset hierarchy and data dictionaries | Are connectors licensed for the exact equipment and versions? Can data be exported in a usable format? |
Verify interoperability at the interface, not in a brochure
NIST SP 800-82 Rev. 3 explains that the ISA-95 standards development committee defines interfaces between control functions and other enterprise functions using the Purdue Reference Model for Computer Integrated Manufacturing. ISA-95 is a useful reference for discussing boundaries; it does not prove that a candidate can acquire your site’s tags or understand their meaning. Ask for a live connection to representative controllers, historians and enterprise records.
Vendor documentation commonly describes interfaces such as OPC UA, MQTT, Modbus TCP and Siemens S7. Treat those lists as starting points. Confirm the exact driver, security mode, data types, timestamp behavior, browse capability, licensing and support status. Test whether a tag arrives with equipment, process-unit, engineering-unit and quality-status context rather than as an anonymous number.
Check data quality before model claims
- Measure gaps, duplicate timestamps, out-of-range values, sensor substitutions and clock drift.
- Document changes in operating mode, product recipe, maintenance state and seasonal conditions.
- Establish who can correct bad data and whether corrections are auditable.
- Confirm retention, export and deletion rules for raw, engineered and inferred data.
A model cannot recover context that the integration discarded. Require the candidate to show how it handles missing or late data and how an operator sees the reason for an alert.

3. Should industrial AI run at the edge or in the cloud?
Choose the deployment boundary from the operation’s response time, outage tolerance, data-governance requirements and operating model. Edge, cloud and hybrid are patterns, not guarantees of performance.
| Pattern | Usually useful for | Questions and trade-offs |
|---|---|---|
| Edge-oriented | Local inference, low-latency monitoring, operation during WAN or cloud interruption, and data reduction near equipment | Can it continue safely without connectivity? How are applications, models, logs and patches managed across devices? |
| Cloud-oriented | Large historical datasets, cross-site analytics, centralized identity and fleet-level workflows | What happens when the link is unavailable? Where are raw and derived data stored? Is the workload appropriate for latency- or safety-constrained control? |
| Hybrid edge-cloud | Local decisions with centralized history, model development, governance or fleet comparison | Which decisions stay local, what is buffered, how is synchronization reconciled, and who owns failures at the boundary? |
Test local operation and recovery
AWS documents local collection and processing behavior for its SiteWise Edge gateway, and Siemens describes an edge-to-cloud architecture. These pages establish what those vendors say their components can do; they are not independent proof that a hybrid design is best for every facility. In a pilot, disconnect the WAN or cloud path under controlled conditions and record:
- Whether inference and operator views continue locally.
- How much data is buffered, for how long and where it is stored.
- Whether timestamps and sequence order survive replay.
- What happens when storage fills, a gateway restarts or synchronization conflicts occur.
- How a model is rolled back if the latest version behaves incorrectly.
For an energy control center or a plant with strict local response requirements, define the maximum acceptable delay and the safe state during communications loss before selecting the architecture.
4. Make cybersecurity, safety and operational risk selection criteria
Begin with a site risk assessment. NIST’s manufacturing ICS guidance, published March 16, 2022, says an organization should first assess risk and determine the security capabilities needed to mitigate it. Its example architectures were tested in a discrete-manufacturing workcell and a continuous process-control laboratory; adapt the guidance rather than treating it as a universal design.
Request a data-flow and trust-boundary review showing every gateway, identity, service account, protocol, storage location, remote-management path and outbound connection. Score the candidate on:
- Asset inventory and ownership for gateways, servers, models and connectors.
- Identity, least privilege, certificate or key management and operator authentication.
- Network segmentation, allow-listed flows and controlled remote access.
- Secure software updates, version pinning, staging, rollback and emergency disablement.
- Logging, time synchronization, alert review and retention.
- Backup, restore and disaster-recovery procedures, including offline operation.
- Vulnerability disclosure, patch responsibilities and support end dates.
- Clear separation between advisory outputs and commands that can affect a process.
NIST SP 1800-10 demonstrates modular integrity controls including behavioral anomaly detection, application allowlisting, file-integrity checking, change management and identity controls. NIST SP 800-82 Rev. 3 discusses ISA/IEC 62443 topics such as risk assessment for system design and product-security lifecycle requirements. Use these references to structure questions, not as a substitute for your own site assessment.
Do not treat one certification, a security logo or a vendor statement as a complete decision. Your operating technology, jurisdiction, safety requirements and maintenance practices determine the residual risk.

5. Account for the differences between manufacturing and energy operations
Manufacturing
Manufacturing pilots often depend on production recipes, changeovers, maintenance events, quality records and line-specific constraints. A model trained on one product or operating regime may produce misleading alerts after a recipe, sensor or process change. Include production, maintenance, controls, quality and IT/OT security owners in the acceptance review. Confirm that an alert fits an existing work-order or escalation process instead of creating a parallel queue no one can maintain.

Energy architecture is application-specific. DOE’s Securing Energy Infrastructure Executive Task Force materials provide electric-energy OT profiles for substations, generation, distributed energy resources and operations or network control centers. A factory pattern should not be transferred unchanged to each of those settings. Identify the relevant profile, operational authority, telemetry path, protection boundary, resilience objective and regulatory obligations.
NIST SP 1800-7 presents a modular situational-awareness reference implementation spanning utility OT, IT and physical-access-control systems. Its modularity supports tailoring for providers of different sizes and sophistication; it does not establish that a particular product or topology is sufficient for your utility. Test degraded communications, stale telemetry, unusual topology, operator workload and the consequences of a false or missed condition.
6. Compare platform lifecycle and fleet operations
A platform that works in a demonstration can still fail when dozens of sites need different connectors, model versions and patch windows. Assign ownership for each layer before procurement.
| Lifecycle responsibility | Evidence to request |
|---|---|
| Connectivity | Connector installation, licensing, upgrades, protocol changes and troubleshooting process |
| Data and asset models | How tags are mapped, versioned, validated and shared across plants or substations |
| Models and applications | Training data lineage, approval gates, deployment rings, drift monitoring and rollback |
| Edge estate | Hardware sizing, remote health, patch orchestration, offline administration and replacement procedure |
| Operations | Alert ownership, service levels, incident response, backup and recovery exercises |
Ask whether site engineers can perform routine tasks without vendor intervention, whether updates can be tested on a staging asset, and how versions are compared across facilities. Centralized management can reduce duplication, but it also creates a high-value administrative boundary that needs strong identity and change controls.
7. Compare platform archetypes before comparing vendors
| Archetype | Evaluate | Evidence-based limitation |
|---|---|---|
| Edge-oriented industrial platform | Protocol access, local compute, application deployment, offline behavior and operator workflow | Official examples show capabilities; site compatibility and performance still require validation. See Siemens Industrial Edge. |
| Cloud industrial data and AI service | Ingestion, asset modeling, history, analytics, identity, data location and cloud operations | Cloud availability does not establish suitability for safety-critical or latency-constrained control. See AWS IoT SiteWise Edge gateway documentation. |
| Hybrid edge-cloud architecture | Local-versus-central decisions, buffering, synchronization, model lifecycle and split support responsibility | The documented pattern is one implementation, not an independent comparison or general endorsement. See AWS integration guidance for Siemens Industrial Edge. |
| Energy-sector OT architecture | Substation, generation, DER or control-center profile; operational relationships; cybersecurity and resilience constraints | DOE profiles are context-specific references. Assess the actual energy use case at the target organization. See DOE Securing Energy Infrastructure Executive Task Force. |
8. Build a defensible shortlist and score it
Use a weighted scorecard agreed by operations, controls, data, cybersecurity, safety, procurement and finance. Set minimum gates before adding weighted points: required protocol access, approved deployment zone, acceptable outage behavior, support for the necessary data retention and a viable rollback path.
| Criterion | Evidence required | Gate or score question |
|---|---|---|
| Operational fit | Use-case workflow and representative output | Does it improve the named decision without adding unsafe or unowned work? |
| Integration | Live connection to representative equipment and enterprise data | Are the exact interfaces, versions, timestamps and context supported? |
| Deployment | Outage, buffering, replay and latency test | Does the system remain within the required operating envelope? |
| Security and safety | Architecture, controls, logs, recovery and risk review | Can the organization accept and operate the residual risk? |
| Lifecycle | Staging, observability, drift, patching and rollback demonstration | Can the internal team maintain it at the intended fleet size? |
| Commercial and support fit | Site-specific quote, licensing, services, support terms and exit provisions | Is total cost and responsibility clear over the planned life? |
Require written answers for every “supported” claim: supported by which component, version, license, region, hardware and service tier? Vendor materials are descriptions of their own architectures, not independent performance evidence. No comparable cross-vendor figures for accuracy, downtime reduction, payback or reliability were established here, so do not insert a generic ROI percentage into the business case.

9. Run a bounded pilot with acceptance criteria
A pilot should answer a business and operational question, not merely prove that data can be streamed.
- Select representative assets. Include normal variation, known data-quality problems and at least one operating regime that matters to the decision. Avoid choosing only the cleanest equipment.
- Record the baseline. Measure the current warning time, unplanned downtime, inspection effort, alarm burden, response time or resilience decision process—whichever outcome the use case targets.
- Define success and harm before activation. Specify thresholds for useful warning time, missed events, false alarms, latency, data completeness, operator workload and any process or safety constraint.
- Connect read-only first. Validate tags, timestamps, asset hierarchy, identity, network flows and dashboards before permitting recommendations or commands.
- Test abnormal conditions. Inject or observe missing data, sensor failure, out-of-range values, changed operating modes, model drift and unusual events under an approved test plan.
- Test the outage path. Interrupt WAN or cloud access, fill or restrict buffers, restart gateways and verify local behavior, replay order, alert state and recovery.
- Run an operator review. Have the people who would act on the result explain whether it is understandable, timely and compatible with existing procedures.
- Exercise rollback. Demonstrate how to disable an application, restore the prior model or return to the existing manual or control workflow.
- Review evidence with process owners. Compare against the baseline and document limitations, residual risk, support effort and a decision to stop, revise or expand.
For predictive maintenance, a useful measure might be a validated increase in warning time or a reduction in avoidable downtime, but the process owner must select the metric and evaluation period. For energy operations, define the resilience or operational decision and the conditions under which it will be judged. Do not call a pilot successful because a model has a high offline accuracy score while the operational decision remains unchanged.
The Tool Desk
Outbyte Driver Updater FREEScan for outdated or missing drivers - takes under a minuteDriver Scan →Outbyte PC Repair FREERepair Windows errors before they cause bigger problemsFix Now →10. Estimate total cost and procurement exposure
Industrial AI pricing is highly dependent on assets, data volume, edge hardware, software modules, support, integration and the number of sites. Obtain a quote for the exact pilot and the intended operating scale, and separate one-time and recurring costs:
- Connectors, gateways, sensors or hardware changes.
- Platform, application, model-serving, storage and data-transfer licenses.
- Implementation, data engineering, asset modeling and cybersecurity review.
- Cloud operations, local support, patching, monitoring and incident response.
- Training, change management and operator time.
- Expansion, version differences across sites, data export and exit assistance.
Ask what happens when a connector, model or cloud service reaches end of support; whether data and engineered features can be exported in usable formats; and which party owns a custom integration. A low initial license can still produce a high lifecycle cost if every site change requires specialist services.
11. Avoid common selection failures
Choosing a platform before choosing the decision
Symptom: a broad demo impresses stakeholders but no one can define acceptance. Fix: write the asset, decision, actor, response time, failure cost and baseline first.
Assuming a protocol logo means interoperability
Symptom: a connector technically reads tags, but units, timestamps or operating context are missing. Fix: test representative equipment and require a documented data model.
Quick wins for a faster PC:
Repair Windows errors before they cause bigger problemsFix Now →Scan for outdated or missing drivers - takes under a minuteDriver Scan →Clear out junk files and repair common Windows errorsFree Scan →Sending all raw OT data to the cloud by default
Symptom: the design fails during WAN loss, violates a data boundary or adds unnecessary exposure. Fix: decide what must run locally, what can be buffered and what should leave the site.

Putting recommendations directly into control
Symptom: an unvalidated model can change a process or dispatch action. Fix: begin read-only, define authority and safe-state behavior, and require a separate safety and controls approval.
Ignoring lifecycle ownership
Symptom: the pilot works while a specialist is present, then alerts, certificates or models become stale. Fix: assign connector, device, model, patch, monitoring and incident responsibilities before purchase.
Claiming ROI from a vendor example
Symptom: a case-study percentage becomes the business case for a different site. Fix: use the site baseline and pilot acceptance criteria; no cross-platform benchmark or guaranteed payback is established.

12. Account for an evolving standards landscape
Use established OT security and architecture references, but avoid claiming that industrial AI standards are finished. A NIST AI-for-Manufacturing workshop agenda describes gaps involving physical AI, digital twins, data infrastructure, interoperability, measurement, agentic systems and safety, and characterizes the supporting standards infrastructure as fragmented and incomplete. That is agenda context, not a finding that no relevant standards exist.
In practice, document which standards and organizational controls your design follows, where it departs, and how the gap is managed. Revisit the assessment when the application moves from monitoring to recommendation or control, when the asset fleet changes, or when a platform component reaches a new major version.
Shortlist checklist
- One named operational decision and measurable baseline.
- Asset, controller, historian, enterprise-system and network inventory for the target site.
- Verified connectors, versions, protocols, timestamps, units and asset context.
- Explicit edge, cloud or hybrid boundary with outage, buffering and replay tests.
- Risk assessment, segmentation, identity, logging, update, backup and rollback design.
- Named owners for data, connectors, models, edge devices, applications and incidents.
- Site-specific commercial terms, support obligations, export and exit provisions.
- Representative pilot with success, harm, drift, operator and recovery criteria.
The result should be a shortlist that can show evidence on the target equipment and operating workflow. If a candidate cannot demonstrate that fit without broadening the scope or weakening the safety boundary, it is not ready for production at that site.
