Choose an AI customer service platform by matching real job roles and data boundaries to the controls included in the exact plan you would buy. Treat permissions as a set of separate decisions—conversation access, customer records, AI-agent use and configuration, integrations, reporting, and role administration—not as one “admin versus user” switch.
Build a written permission checklist, make each finalist demonstrate it with representative accounts and edge cases, and obtain plan-specific confirmation before signing. Product documentation can show what a platform offers, but it does not by itself prove that one vendor is more secure or configurable for every organization.
What configurable permissions should control
A useful permission model answers three questions for every function: who can perform an action, which records or resources they can affect, and under what conditions access is granted or removed. A platform may allow detailed control in one area and only broad roles in another, so evaluate each area separately.
| Permission area | Questions to ask | Evidence to request |
|---|---|---|
| Conversations and tickets | Can access be limited by assignment, team, group, brand, workspace, queue, or ticket type? Can a user view, edit, reassign, export, or delete? | A live test using assigned and unassigned records, including an attempted export. |
| Customer data | Which profile fields, attachments, identities, and history are visible? Are sensitive fields masked or excluded? | A test customer containing representative sensitive and non-sensitive fields. |
| AI agents | Can access be assigned per user? Are runtime use, configuration, knowledge sources, actions, integrations, and logs separate permissions? | Accounts for an administrator, editor, user, and a user with no agent access. |
| Integrations and actions | Who can connect systems, authorize credentials, publish actions, or change an automation that can modify customer data? | A demonstration of creating, editing, approving, and revoking an integration. |
| Reports and analytics | Can users see only their team’s metrics, or organization-wide data? Can reports be downloaded or scheduled? | Role-specific dashboards and an export test. |
| Role administration | Who may create roles, assign them, change permissions, and remove access? | A delegated-administrator test and an audit or access-history record. |
Use the same questions for every finalist. Otherwise, a platform can appear highly configurable simply because its documentation describes one strong permission area while leaving another area untested.

Start with your operating model, not vendor role names
List people by job function
Write down the people who will use or administer the system. Typical groups include front-line agents, team leads, quality or compliance reviewers, AI-content owners, integration administrators, analysts, security administrators, and external or client users. Include temporary staff, contractors, and service accounts if they will receive access.
Do not assume one person has only one job. A team lead may need to handle conversations while also viewing reports; an AI-content owner may need to edit an agent’s knowledge but not export customer records. Record these combinations explicitly so you can see where a single bundled role would grant too much access.
Classify the data and resources
Inventory the objects the platform stores or controls: conversations, tickets, customer profiles, attachments, internal notes, knowledge sources, AI-agent instructions, action definitions, integration credentials, reports, audit records, and billing or account settings. Mark which objects contain personal, financial, health, security-sensitive, or confidential business information.

Define actions separately from visibility
For each object, distinguish view, create, edit, publish, reassign, delete, export, and administer. A platform may combine several actions in one role, so the test must reveal the effective result rather than relying on labels such as “manager” or “editor.”
Compare platforms on the dimensions that matter
Use a comparison sheet with one row per requirement and one column per finalist. Record whether the behavior is documented, demonstrated, contractually confirmed, or still unknown. The following dimensions are practical evaluation axes, not a universal vendor scorecard.
| Dimension | Strong evidence looks like | Warning sign |
|---|---|---|
| Role granularity | Custom roles or narrowly scoped presets that let you separate operational, content, analytics, and administrative duties. | Only broad fixed roles, or a role grants unrelated high-risk functions. |
| Record and conversation scope | Rules based on assignment, team, group, brand, workspace, or other boundaries, with clear exception behavior. | Users can see all records despite an apparent team restriction, or exceptions are undocumented. |
| AI-agent access | Per-user or per-role assignment, with distinct controls for using an agent and changing its configuration. | Anyone who can open the workspace can edit agents, knowledge, actions, or logs. |
| Delegated administration | A limited administrator can manage specific users or settings without receiving full account control. | Only a single all-powerful administrator can make changes. |
| Plan and add-on requirements | Written confirmation identifies the exact edition, region, seat type, and add-ons required. | A feature appears in documentation but its plan availability is unclear. |
| Auditability | Role changes, assignments, publishing, and access removals are recorded and reviewable. | No reliable history of who changed a permission or when. |
| Assignment maintenance | Groups, automated provisioning, or integrations keep access aligned with employment and team changes. | Administrators must maintain many individual exceptions manually. |
Check each permission surface in detail
Conversations, tickets, and customer records
Ask whether access follows assignment, team membership, group, brand, workspace, or another scope. Test both a record that belongs to the user and one that does not. Also test direct links, search results, notifications, mobile access, exports, and API access; a restriction that works in the main inbox may not apply everywhere.
Do these 3 things before closing this tab:
1Scan for outdated or missing drivers - takes under a minute2Repair Windows errors before they cause bigger problems3Fix the driver behind crashes, sound loss and screen glitchesSeparate conversation content from the customer profile. An agent might need to read a conversation but not view a complete customer history or sensitive profile fields. Ask whether attachments, internal notes, deleted items, and merged records follow the same rule.
Intercom documents a teammate-level conversation-access setting that can restrict access according to assignment. Its documentation says conversations outside a teammate’s access appear redacted, while conversations assigned directly to that teammate remain accessible. Demonstrate both cases with test records, and verify whether reports, search, exports, and integrations honor the same boundary.

AI-agent use versus AI-agent administration
“AI access” is too vague for procurement. At minimum, distinguish:
- Using an agent to answer or assist with work.
- Viewing an agent’s instructions, settings, and performance.
- Editing prompts, policies, escalation rules, or deployment settings.
- Changing knowledge sources or retrieval scope.
- Connecting tools and integrations or approving actions.
- Viewing conversation logs, evaluations, and sensitive transcripts.
- Publishing changes to production.
Require the vendor to demonstrate each capability with separate accounts. A user who can run an agent should not automatically be able to alter its behavior or connect a system that writes to your customer database.
Integrations, actions, and credentials
Integrations can create more risk than ordinary read access because they may transmit or modify data. Ask who can create a connection, authorize credentials, select data scopes, define actions, publish changes, rotate secrets, and revoke access. Test whether a role can view credential metadata without seeing the secret itself.
Include downstream systems in the test. An agent may be restricted inside the customer-service workspace but still expose information through a connected CRM, ticketing API, data warehouse, or messaging channel. Document which system is authoritative for each permission and how revocation propagates.
Reports, analytics, and exports
Reporting permissions often reveal more data than the operational inbox. Check whether a user can view organization-wide metrics, drill into individual conversations, download raw data, schedule reports, or share dashboards. Test CSV, spreadsheet, API, and scheduled-delivery paths where applicable.
Ask whether report filters are security boundaries or merely presentation filters. A dashboard that displays only one team’s results may still allow the user to remove the filter and see all teams.

Role administration and delegated control
Identify the people who may create roles, assign them, change permission settings, approve elevated access, and remove access. These are separate powers. A platform that supports custom roles but lets every manager edit those roles may not meet separation-of-duties requirements.
Intercom states that a teammate needs the relevant management permission to change another teammate’s permissions. Confirm which management permission is required, whether it can be delegated, and whether the change is logged. Test a manager who should be able to assign a role but not modify the role definition itself.
Verify plan, edition, and add-on boundaries
Permission features frequently vary by plan. Ask for the exact product edition, region, seat type, AI package, and add-ons in writing. Do not rely on a feature page that does not identify the entitlement attached to your purchase.

Zendesk says eligible plans can use custom agent roles and that available permissions vary by plan. Its documentation describes permissions covering tickets, people, channels, workflows, business rules, routing, security, analytics, and help-center access. Its Admin Center documentation also describes role management across Support, Knowledge, AI agents, Analytics, Voice, Chat, and QA. Treat those descriptions as a starting point and confirm which components are included in your quote.

Run a repeatable evaluation
- Write the access matrix. Put each job function in a row and each resource/action pair in a column. Mark required, prohibited, and conditional access.
- Prepare representative data. Include assigned and unassigned conversations, sensitive and ordinary customer fields, multiple teams or brands, an AI agent with a knowledge source, an integration action, and reports containing different scopes.
- Create test accounts. Use at least a full administrator, delegated administrator, team lead, front-line user, AI-content editor, analyst, external or client user, and a user with no access to the relevant resource.
- Request a scripted demonstration. Send the same checklist to every finalist. Require the demonstrator to show the exact settings path, not only a slide or verbal assurance.
- Test the happy path and the boundary. For every permission, perform an allowed action and an action that must be denied. Try direct links, search, exports, notifications, APIs, and connected systems where relevant.
- Test changes over time. Assign and remove roles, change team membership, reassign a conversation, disable a user, and publish an AI-agent change. Measure how quickly each boundary takes effect.
- Inspect evidence. Capture screenshots or exported configuration, note the plan name, and record whether each result was documented, demonstrated, or confirmed in writing.
- Obtain a final entitlement statement. Have the vendor identify every required plan and add-on, limitations, regional conditions, and any documented exceptions before purchase.
Boundary tests that expose hidden access
Conversation reassignment test
Assign a conversation to User A, verify that User B cannot read it, then reassign it to User B. Check whether access changes immediately, whether previous notifications remain readable, and whether the record still appears in search or reports.
AI-agent configuration test
Give a client or ordinary user permission to use one agent. Attempt to open another agent, edit instructions, change a knowledge source, connect an action, view logs, and publish a change. Record each result separately.
Zendesk documents three AI-agent workspace roles: client admin, client editor, and client user. Client admins can manage users and agent access, while client users can be assigned access to selected agents. Zendesk also notes: “Currently, client editors’ access to AI agents cannot be restricted.” If your governance model requires restricting client editors, treat this as a material limitation and verify current behavior with the vendor before proceeding.
What’s actually slowing this PC down?
Pick the symptom - the matching free tool is one click away.
Delegated-administration test
Give a manager the narrowest management permission they need. Have that person assign an approved role, attempt to change the role definition, attempt to grant themselves a higher role, and remove access from a test user. Confirm which operations are allowed and whether each change appears in an audit or access log.
Export and integration test
Use a role that can view a conversation but should not export it. Test downloads, scheduled reports, API tokens, webhooks, and connected applications. A successful screen-level restriction is not sufficient if another channel still returns the data.
Score evidence without pretending it is a security ranking
A simple scoring method helps a buying team make trade-offs while preserving the difference between proof and assumption. For every requirement, assign one status:
- Verified: observed in your test environment and consistent with written plan documentation.
- Documented: described by the vendor, but not yet demonstrated with your accounts.
- Conditional: available only with a named plan, add-on, role type, or configuration.
- Unknown: the vendor has not answered or the behavior is ambiguous.
- Fails requirement: the tested behavior permits access or an action your policy prohibits.
Weight requirements according to your risk model. For example, unauthorized export of customer records may be a release blocker even if the platform performs well in less sensitive areas. Keep notes on compensating controls, such as identity-provider provisioning, network restrictions, approval workflows, or a separate system that owns credentials.

Plan the rollout and ongoing review
Start with least privilege
Launch with the smallest set of roles that satisfies operations. Avoid creating a role for every individual unless there is a documented business reason; excessive exceptions make reviews and offboarding harder. Use groups or team-based assignments where they preserve the required boundary.
Separate production changes from content work
Give AI-content owners a path to draft and test changes without automatically granting permission to publish integrations, alter security settings, or access unrestricted customer data. Define who approves a production release and how rollback works.
Review access on a schedule
Set a recurring review for role definitions, individual assignments, AI-agent access, integrations, reports, and dormant accounts. Review after reorganizations, acquisitions, new brands, major product launches, and incidents. Require managers to attest that each person still needs the assigned access.
Make offboarding observable
Test disabling a user, removing a team assignment, revoking tokens, and invalidating active sessions. Document the expected timing and verify that exports, scheduled reports, API credentials, and connected applications no longer provide access.
Common buying mistakes and how to correct them
Choosing a platform from a single “roles” page
Why it fails: role documentation may cover tickets but omit AI configuration, exports, or integrations.
Correction: evaluate every permission surface in the same matrix and require boundary demonstrations.
Assuming an editor is narrower than an administrator
Why it fails: labels differ between products, and an editor may have broad or unrestricted access in one workspace.
Correction: test the actual actions available to the role, including access to other agents, knowledge, logs, and publishing.
Ignoring plan-specific restrictions
Why it fails: custom roles or detailed controls may be limited to eligible plans.

- 【Reduce Safety Risks】Cable tray under desk keeps all plugs away from your kids, no more worry about tripping. Using 2 holes wire tray saves extra space, helps you easily cabling and wire protection. The mesh design is not easy to accumulate dust, but avoids safety accidents caused by messy wires.
Correction: record the exact edition and add-ons in the purchase documents and test the production plan, not only a higher-tier trial.
Testing only an assigned conversation
Why it fails: assignment can create an exception that hides broader visibility problems.
Correction: test unassigned, differently assigned, reassigned, searched, exported, and directly linked records.
Granting role-management power too widely
Why it fails: a manager who can assign permissions may also be able to escalate their own access or alter the role definition.
Correction: separate role assignment from role design, require approval for elevation, and review the audit trail.
Treating a vendor demonstration as a contract
Why it fails: demonstrations may use a different edition or omit exceptions that affect your deployment.
Correction: retain the configuration evidence and obtain written confirmation of plan entitlements, limits, and documented exceptions.

Select the platform that meets every non-negotiable boundary in the plan you can actually purchase, with evidence you can reproduce. If a requirement is unknown, treat it as unresolved rather than assuming the most favorable behavior. If a platform passes operational tests but fails a high-risk boundary—such as restricting an AI editor, preventing exports, or separating delegated administration—either document an acceptable compensating control or remove it from consideration.
The goal is not the longest list of roles. It is a permission model your support, security, and IT teams can explain, test, maintain, and audit as the organization changes.
