The safest way to choose an AI consulting partner is to define a business problem and measurable outcome first, then evaluate the people, evidence, data practices, security controls, testing, governance, support, and exit terms behind each proposal. Run a bounded pilot on representative work before committing to a broad rollout. A polished demo or famous firm is not evidence that a partner can improve your workflows safely.
What the right partner should deliver
An AI engagement should produce a business result you can observe and manage, not merely a model, chatbot, or proof-of-concept. Depending on the workflow, the result might be faster document review, more consistent research, fewer manual handoffs, better knowledge retrieval, or improved client-service capacity. The partner should be able to explain how the proposed system creates that result, where it can fail, and what work remains with your staff.
- A defined problem: the workflow, users, information, constraints, baseline, and desired outcome are written down before vendor selection.
- Named delivery accountability: you know who will perform the work, how much time they have, and who remains responsible after the contract is signed.
- Evidence on comparable work: the partner can show relevant engagements, evaluation methods, limitations, and measured outcomes rather than generic capability claims.
- Controlled data use: confidential client information, personal data, intellectual property, models, subcontractors, and retention are addressed in writing.
- A reversible decision: documentation, interfaces, ownership, licensing, and transition assistance prevent an experiment from becoming an unplanned dependency.
These requirements apply whether you are selecting a small specialist or a large integrator. Scale changes the amount of assurance and support you need; it does not remove the need to verify the actual team and delivery method.

1. Start with a problem brief, not a technology brief
Write a short internal brief before inviting proposals. Keep it specific enough to measure, but open enough that a partner can recommend a non-AI solution when that is more appropriate. UK Government guidance for AI procurement explicitly advises buyers to explain why AI is relevant while remaining open to other approaches.

Describe the current workflow
Document who performs each step, what systems they use, what information they handle, where delays or quality problems occur, and which decisions require professional judgment. Include variations such as urgent matters, unusual client instructions, incomplete records, multiple languages, or documents in difficult formats. A workflow that looks simple in a presentation can be difficult because of exceptions, permissions, or review obligations.
Define the outcome and baseline
State what improvement would justify the engagement. Useful measures can include elapsed time per matter, first-pass quality, rework, escalation frequency, reviewer minutes, error categories, throughput, or client-response time. Record a baseline where feasible. If you cannot measure the current state, say how you will establish it during discovery rather than accepting an unsupported return-on-investment promise.
Ask why AI is suitable
Require each bidder to compare the proposed AI approach with simpler alternatives such as workflow redesign, better search, templates, rules, integration work, training, or additional staffing. A partner that cannot explain the trade-off is likely selling a demonstration rather than solving your problem. Do not allow a vendor’s favorite model or platform to define the use case for you.

Identify work that is out of scope, information that must not be used, jurisdictions that apply, and decisions that must remain with qualified professionals. For example, an internal drafting aid may be acceptable for a low-impact task while client advice, legal analysis, financial decisions, or access to services may require stronger controls, mandatory review, or exclusion from the first phase.
2. Evaluate the people who will do the work
The selling firm’s brand is less important than the team assigned to your engagement. Ask for names, roles, expected allocation, location, relevant qualifications, and the person accountable for delivery and post-launch support. Put those commitments in the proposal and contract where practical.
Look for multidisciplinary capability
Complex implementation normally requires more than model engineering. Depending on the workflow, the team may need process design, data engineering, information security, privacy, domain expertise, change management, project management, user research, testing, and operations. NIST procurement guidance notes that complex AI implementation can require change-management and project-management capabilities in addition to technical expertise.

Verify comparable experience
Ask for engagements with similar workflows, data constraints, integration requirements, regulatory obligations, and organizational change. For each example, ask:
- What was the client’s original problem and baseline?
- What did the consulting firm actually deliver, and what did a subcontractor or platform provider deliver?
- Which measures were used, over what period, and what results were not achieved?
- What failed or had to be redesigned?
- Who can provide a reference, subject to confidentiality restrictions?
Request the same information from every credible bidder. A case study with impressive language but no defined role, measurement, or limitation should receive less weight than a modest but well-documented engagement.
Check continuity and accountability
Ask who will attend working sessions, who approves technical decisions, who handles incidents, and who supports the system after launch. Clarify what happens if a named specialist leaves. A senior executive who appears only during sales is not a substitute for an experienced delivery lead with enough allocated time.
3. Require evidence before you trust claims
Build an evidence request into the proposal and interview process. The partner should provide material you can inspect, not just a slide deck.
| Area | Evidence to request |
|---|---|
| Problem fit | A written workflow, outcome definition, baseline assumptions, and explanation of why AI is appropriate. |
| Delivery capability | Named roles, allocation, relevant experience, subcontractor responsibilities, and escalation ownership. |
| Demonstrated capability | Comparable examples, references where available, a representative demonstration, and pilot results. |
| Measurement | Evaluation tasks, performance definitions, thresholds to be agreed, error taxonomy, reproducibility approach, and human-review points. |
| Limitations | Known failure modes, unsuitable inputs, confidence or abstention behavior, data-quality dependencies, and conditions under which the system should not be used. |
| Security and data | Data-flow diagram, access controls, retention rules, encryption information, incident process, and relevant testing evidence. |
| Operations | Monitoring, update and change procedures, documentation, training, support hours, service levels, and contingency arrangements. |
Ask the partner to distinguish measured results from estimates, customer testimonials, and proposed targets. If a result was obtained in a different industry, with synthetic data, or under laboratory conditions, require that qualification next to the figure.
4. Test the proposal with a bounded pilot
A pilot should reduce uncertainty about your workflow, not serve as a disguised production deployment. Agree on scope, data protections, evaluation tasks, participants, dates, and acceptance criteria before work begins.

- Select representative tasks. Include routine cases and difficult cases, exceptions, incomplete information, and the formats your staff actually use. Use appropriately protected data or a synthetic substitute that preserves the relevant difficulty.
- Define the comparison. Measure the current process or a human-only control alongside the proposed workflow. Record quality, elapsed time, reviewer effort, rework, escalation, and failure categories.
- Specify human review. Identify which outputs require checking, who is qualified to check them, what evidence they must inspect, and what happens when the system refuses or produces an uncertain result.
- Test varied conditions. Change document quality, terminology, matter types, permissions, and input lengths. Ask how the partner tests robustness, reproducibility, security, and performance limitations.
- Capture operational evidence. Record logs, prompts or configurations where appropriate, model and software versions, test data characteristics, defects, remediation, and unresolved risks.
- Make a go/no-go decision. Continue only if the agreed outcome, risk controls, user experience, and operating cost are acceptable. A pilot that misses its target can still be valuable if it reveals a cheaper alternative or a reason not to proceed.
On March 18, 2026, the U.S. General Services Administration and its CAISI initiative announced work to strengthen AI evaluation science, including benchmark selection and hands-on testing in federal workflows. That announcement shows that evaluation methods are an active public-sector concern; it is not evidence that any particular consulting partner will perform well for your firm.
5. Examine data, confidentiality, security, and third parties
For a professional services firm, data handling is a selection issue as well as a legal and security issue. Have counsel, security staff, privacy specialists, and the responsible practice leader review the proposed flow before confidential information is supplied.
Map every data movement
Request a diagram showing what enters the system, where it is processed, which regions are involved, which people or services can access it, what is stored, and when it is deleted or returned. Include prompts, uploaded files, retrieved knowledge, logs, telemetry, backups, evaluation data, and support tickets. Ask whether any information is retained or used to improve a model and how that setting is controlled.
Quick wins for a faster PC:

Compare the proposed processing with confidentiality clauses, professional duties, privacy requirements, records policies, contractual restrictions, and the jurisdictions in which your firm and clients operate. The correct control level depends on the engagement. Do not treat a supplier’s general security statement as a substitute for reviewing your actual obligations.
Inventory dependencies
Require a list of models, datasets, software libraries, cloud services, APIs, plug-ins, and subcontractors. For each dependency, ask who controls it, what data it receives, how it is updated, what notice you receive of a change, and what happens if it becomes unavailable. NIST AI Risk Management Framework Playbook guidance under Govern and Manage recognizes that third parties can improve efficiency while adding complexity and opacity; it recommends documenting and managing those dependencies.
Demand security and incident evidence
Ask for relevant penetration or vulnerability testing, access-management details, secure development practices, logging, monitoring, backup and recovery arrangements, incident notification times, and remediation responsibilities. Match the evidence to the risk rather than accepting a generic certificate as proof that the proposed workflow is safe.

6. Compare integration, portability, and support
An AI component rarely stands alone in a professional services environment. It may need identity management, document repositories, practice-management systems, email, billing, knowledge bases, or client portals. Ask what interfaces are used, which integrations are standard, and which are custom. Require documentation sufficient for your internal team or a future supplier to operate and replace the component.

Clarify what is included after launch: user training, administrator training, monitoring, model or prompt updates, bug fixes, security patches, performance reviews, help-desk coverage, and business-continuity support. Ask which services cost extra and what gaps exist outside stated support hours. UK procurement guidance warns that continued support and gaps in support can create costs that should be considered when purchasing AI.
Calculate total cost
Compare the full lifecycle rather than proposal price alone.
| Cost category | Questions to include |
|---|---|
| Discovery and design | How many workshops, process-mapping hours, and architecture decisions are included? |
| Build and integration | What connectors, data preparation, testing, migration, and custom development are priced? |
| Internal effort | How much time will partners, subject-matter experts, reviewers, IT, security, and change leads need to contribute? |
| Operating costs | What are the recurring model, platform, storage, usage, monitoring, and support charges? |
| Change and assurance | What do updates, revalidation, new use cases, audits, incident response, and retraining cost? |
| Exit | What documentation, data export, migration help, deletion certification, and transition assistance are included? |
Ask bidders to state assumptions such as usage volume, number of users, document size, support tier, and model choice. A low initial fee can be misleading if the firm must later pay for essential monitoring, integration, or specialist review.
7. Establish governance before rollout
Assign business ownership, technical ownership, and independent risk review before the pilot expands. Define who can approve a use case, authorize data, accept residual risk, review output quality, respond to incidents, and stop the system.
Use a proportionate risk process
A low-impact internal drafting aid may need lighter controls than a system that influences client advice, legal analysis, financial decisions, or access to services. For higher-impact uses, require stronger testing, documented human accountability, reviewable records, tighter permissions, and a clear suspension procedure.

Use NIST as a framework, not a legal certification
NIST describes its AI Risk Management Framework as voluntary and intended to improve the ability to incorporate trustworthiness considerations into the design, development, use, and evaluation of AI systems. Its organizing functions are Govern, Map, Measure, and Manage. The accompanying Playbook states: “The Playbook is neither a checklist nor set of steps to be followed in its entirety.” Use those ideas to structure decisions, then adapt them to your client commitments, jurisdiction, and risk tolerance. The NIST AI RMF page also notes that a revision is in progress, so verify the current edition before adopting it as internal policy.
Define monitoring and reassessment triggers
Agree on signals that require investigation or a pause: rising error rates, changed input types, model or supplier changes, security incidents, unexplained output shifts, user workarounds, complaints, new legal obligations, or loss of required human review. Governance is an operating process, not a one-time approval meeting.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.Shortlist partners with one evidence-based scorecard
Use the same questions, evidence request, pilot design, and commercial assumptions for each credible bidder. Weight the axes according to the use case and risk; there is no universal regulatory scoring formula.
Do these 3 things before closing this tab:
1Scan for outdated or missing drivers - takes under a minute2Clear out junk files and repair common Windows errors3Fix the driver behind crashes, sound loss and screen glitches| Axis | What a strong response demonstrates |
|---|---|
| Problem fit | Understands the workflow, defines an outcome, and explains why AI is preferable to simpler alternatives. |
| Delivery team | Named multidisciplinary staff, realistic allocation, relevant experience, and clear accountability. |
| Capability evidence | Comparable work, representative demonstration, references where possible, and transparent results and limitations. |
| Measurement and reliability | Reproducible tests, agreed performance definitions, varied conditions, error analysis, and human-review design. |
| Data and security | Complete data-flow map, access and retention controls, testing evidence, and incident handling. |
| Governance and dependencies | Model and supplier inventory, documentation, monitoring, change notices, and escalation paths. |
| Integration and portability | Documented interfaces, interoperability, sensible licensing, export capability, and a transition plan. |
| Support and economics | Transparent lifecycle cost, training, operations, monitoring, support coverage, and service gaps. |
| Contract and intellectual property | Clear deliverables, ownership or licenses, change control, acceptance criteria, data exit, and remedies. |
For an illustrative internal weighting, a high-impact deployment might assign more weight to assurance, security, monitoring, and accountability than to a low-risk experiment. Treat any percentages you choose as a decision aid for your firm, not as a standard imposed by NIST or UK procurement guidance.
Questions to ask in proposals and interviews
Business fit
- What business problem do you believe we should solve, and why is AI suitable?
- Which simpler alternatives did you consider, and why did you reject them?
- What baseline and outcome measures will you use?
People and delivery
- Which individuals will do the work, how much time will each allocate, and who remains accountable after launch?
- Which capabilities are internal, and which are supplied by subcontractors?
- Show a comparable engagement. What was your role, what did you measure, and what did not work as expected?
Testing and operation
- Can you demonstrate the workflow using representative tasks and explain its failure modes?
- How will you test quality, robustness, security, bias, and performance limitations?
- Which outputs require human review, and how will reviewers know what to check?
- What documentation, training, monitoring, and support are included, and what costs extra?
Data and dependencies
- What models, datasets, tools, subcontractors, and cloud services are involved?
- What data do you need, where does it go, who can access it, how long is it retained, and how is it deleted or returned?
- What changes if a model, service, or supplier becomes unavailable or changes its terms?
Portability and exit
- What can we take with us if we change providers?
- Who owns or licenses custom code, prompts, evaluation materials, configurations, and documentation?
- What transition assistance, export format, deletion evidence, and notice period are included?
Put the important terms in the contract
A proposal is not enough for sensitive work. Have counsel convert the agreed operating model into enforceable terms. At minimum, address:
- Scope and acceptance: deliverables, milestones, test cases, performance definitions, acceptance process, and treatment of defects.
- Data processing: permitted data, locations, access, retention, deletion or return, backups, model-training restrictions, and audit rights.
- Security and incidents: required controls, vulnerability remediation, notification deadlines, cooperation, and recovery responsibilities.
- Third parties: approved models and subcontractors, change notices, flow-down obligations, and what happens when a dependency changes.
- Intellectual property: ownership or license rights for custom code, prompts, configurations, evaluation sets, reports, and documentation, while distinguishing pre-existing materials.
- Change control: approval for model changes, new data sources, altered prompts, integrations, pricing, and material performance changes.
- Support: service hours, response targets, maintenance, monitoring, training, update responsibilities, and fees.
- Termination and transition: export format, assistance period, data deletion certification, continued access needed for migration, and payment treatment.
NIST procurement guidance highlights interoperability, open-licensing considerations, and reducing vendor lock-in. Those are procurement principles, not automatic ownership rights; the specific result depends on the negotiated contract and the materials created during your engagement.
A practical 30-60-90-day selection plan
Days 1-30: prepare
- Choose one workflow and appoint a business owner.
- Write the problem brief, baseline, desired outcome, exclusions, and risk classification.
- Include practice, operations, IT, security, privacy, legal, and change-management representatives as needed.
- Prepare a common request for evidence, data-handling questions, pilot tasks, and draft acceptance measures.
Days 31-60: shortlist and test
- Interview bidders using the same questions and require named delivery teams.
- Check comparable work and request clarification on subcontractors, dependencies, and limitations.
- Run a bounded pilot or proof of value with protected representative data.
- Record results, reviewer effort, errors, unresolved risks, and full lifecycle cost assumptions.
Days 61-90: decide and govern
- Score proposals against the agreed axes and document trade-offs.
- Negotiate data, security, IP, support, portability, acceptance, and exit terms before expansion.
- Assign business, technical, and risk owners; approve monitoring and escalation procedures.
- Set a limited rollout, training plan, review schedule, and conditions that would pause or stop use.
Common selection mistakes and their fixes
| Mistake | Why it causes trouble | Fix |
|---|---|---|
| Choosing from a flashy demo | The demo may use ideal inputs and hide review effort, integration work, or failures. | Test representative tasks and require documented limitations. |
| Buying the firm rather than the team | Senior sales staff may not deliver the engagement or support it later. | Name roles, allocation, accountability, and replacement procedures. |
| Skipping a baseline | You cannot tell whether speed or quality improved. | Measure the current workflow or establish a baseline during discovery. |
| Treating security as a late review | Data flows and contractual restrictions may make the proposed design unusable. | Involve security, privacy, and counsel before sharing sensitive data. |
| Ignoring third-party dependencies | A model, API, or subcontractor change can alter cost, behavior, or availability. | Require an inventory, change notices, monitoring, and contingency plans. |
| Comparing proposal prices only | Integration, internal labor, monitoring, and exit costs appear later. | Compare total lifecycle cost and stated assumptions. |
| Assuming a framework is a checklist | Mechanical compliance can miss risks specific to your clients and workflow. | Use risk-based governance and adapt the NIST functions to your context. |
| Making the pilot irreversible | Early uncertainty becomes a long-term dependency. | Define export, deletion, ownership, acceptance, and transition terms before the pilot. |
How do I choose an AI consulting partner for my firm?
Choose the partner that can connect a clearly defined workflow to a measurable outcome, demonstrate comparable delivery with named people, test its claims on representative work, protect your data and client obligations, explain third-party dependencies, and support a reversible deployment. Select on evidence and operating terms rather than reputation or novelty. A partner that welcomes a constrained pilot, documents failure modes, and accepts independent review is usually better prepared for professional-services work than one that promises transformation without measurable conditions.
