Choose an AI tool for one clearly defined, recurring task—not for “AI” in the abstract. Run a small, low-risk pilot on your own examples, measure the business result, and only then compare finalists on workflow fit, data handling, vendor security, total operating cost, and the human review they require.
This checklist is designed for owners and decision-makers who need a defensible choice without exposing customer, employee, financial, or proprietary information unnecessarily.
1. Define the task and the business result
Start with a problem that occurs often enough to measure. Suitable first tasks include drafting and editing content, summarizing meetings, sorting routine email, answering common customer questions, or creating reminders. The U.S. Small Business Administration (SBA) recommends starting small and testing whether a tool adds value before expanding its use.

Write a one-sentence task brief
State the input, the desired output, the responsible person, and the boundary of what the tool must not do. For example: “Turn approved meeting notes into an action list for the project manager; do not invent decisions, assign legal obligations, or send messages automatically.” A precise brief prevents a general-purpose tool from quietly becoming an unsupervised decision-maker.

Choose a measurable improvement
Define success in your own operating terms. Possible measures include:
- Minutes saved per item after human checking.
- Fewer handoffs between staff members.
- Shorter customer-response time.
- Higher completion rate for a recurring administrative task.
- Lower rework, correction, or escalation volume.
- More consistent formatting or coverage of required points.
Record the current process before testing. If a task currently takes 30 minutes and the proposed tool produces a draft in two minutes but needs 25 minutes of correction, the apparent speed is not a real gain.
Set a stop condition
Decide in advance what would make you reject the tool: unacceptable factual errors, a data-use term you cannot accept, a required integration that is missing, unreliable availability, or a total cost higher than the value created. A stop condition keeps enthusiasm from replacing evidence.
2. Map the workflow before selecting products
Document how the task works today. List who supplies information, where it is stored, which systems are involved, who approves the result, and what happens when something goes wrong. Then mark the points where an AI service would read, transform, store, or transmit information.
Identify the handoffs
- Inputs: emails, documents, recordings, spreadsheets, tickets, images, or database fields.
- Transformations: summarizing, classifying, drafting, extracting, translating, or routing.
- Outputs: an internal draft, a recommendation, a customer reply, a record update, or an automated action.
- Approvals: the person who checks accuracy, tone, compliance, and completeness.
- Fallback: the manual process used if the service is unavailable or produces a poor result.
Check integration and access needs
An impressive standalone demonstration may be a poor operational fit if staff must copy information between systems, if it cannot preserve required fields, or if it needs broad access to a mailbox or customer database. Ask for the narrowest permissions that can complete the task. Separate an optional convenience integration from an essential one, and test the essential path during the pilot.

3. Run a bounded, low-risk pilot
A pilot should test practical value, not prove that a vendor’s marketing claims are true. The SBA notes that many tools offer basic services free or at lower cost, but a free tier is not automatically secure, private, accurate, or adequate for business use.
- Select representative examples. Use ordinary cases that reflect the volume, language, formatting, and edge cases of the real task. Remove or replace personal and confidential details unless the business has already verified the service’s handling of them.
- Keep the first scope narrow. Use one team, one workflow, or one output type. Do not connect every business system while you are still discovering basic errors.
- Run the old and new processes in parallel. For a defined set of items, produce the normal result and the AI-assisted result. Keep the original inputs and final human-approved outputs so they can be compared.
- Require a person to check every output. Log factual errors, omissions, inappropriate tone, unsupported claims, formatting failures, and time spent correcting them.
- Record operational behavior. Note outages, slow responses, failed integrations, confusing settings, permission requests, support quality, and any unexpected data transmission.
- Calculate the result. Compare net time saved, quality, correction effort, and total pilot cost with the baseline. Include staff training and review time, not just the subscription charge.
- Make a documented decision. Adopt, extend with tighter controls, or stop. State what evidence supports the decision and what must be rechecked before wider use.
A simple pilot log
| Measure | What to record | Why it matters |
|---|---|---|
| Throughput | Items completed in a normal work period | Shows whether capacity actually increases |
| Net time | Generation time plus checking and correction | Prevents “instant draft” claims from hiding review work |
| Quality | Errors, omissions, and accepted outputs | Reveals error patterns, not just average impressions |
| Workflow fit | Clicks, handoffs, exports, and manual copying | Captures friction that can erase savings |
| Risk events | Unexpected disclosure, unsafe output, or permission issue | Identifies reasons to stop or redesign the pilot |
| Cost | Fees, usage, setup, training, and review labor | Supports a realistic operating-cost calculation |
4. Map the information the tool will receive
Read the actual privacy policy, product settings, and applicable subscription terms. Do not assume that a tool treats business data the same way across free, individual, team, or enterprise offerings. Before submitting information, determine what is collected, where it is stored, who can access it, how long it is retained, whether it is used to train or refine models, and how deletion works.
Use a practical data-classification rule
| Information type | Examples | Default handling during selection |
|---|---|---|
| Public | Published product descriptions, public documentation, press material | Suitable for an initial capability test, while still checking account and retention settings |
| Internal operational | Non-public procedures, internal project notes, routine schedules | Use only after confirming access controls, retention, and model-training settings |
| Personal or confidential | Customer contact details, employee records, non-public contracts, financial details | Remove or anonymize details unless the business has verified and accepted the service’s handling |
| Highly sensitive or regulated | Credentials, payment information, health information, regulated financial records, trade secrets | Keep out of a pilot by default; obtain sector-specific advice and documented approval before any use |
Questions to answer in writing
- What categories of data does the service collect from prompts, files, telemetry, and connected systems?
- Where are the data and backups stored, and can the business choose a region?
- Which vendor staff, subprocessors, or other customers can access the information?
- Is submitted content used to train, evaluate, or improve a model? Can that use be disabled?
- What are the retention periods for prompts, outputs, logs, and deleted accounts?
- Can the business export and then permanently delete its information?
- What happens to data when a trial ends, a subscription is cancelled, or a vendor changes ownership?
The Australian Cyber Security Centre (ACSC), working with New Zealand’s National Cyber Security Centre and the Council of Small Business Organisations Australia, warns small businesses to examine cloud-AI data leakage and model-training practices. Its guidance was published and reviewed on January 14, 2026. Treat anonymization as a risk-reduction measure, not as proof that re-identification is impossible.
5. Check the vendor, security controls, and contract
A tool becomes part of your supply chain as soon as it receives business information or can act in a business system. The Federal Trade Commission (FTC) advises small businesses to assess suppliers and put security and data-handling requirements into contracts. ACSC guidance likewise recommends checking vendor reputation, third-party services, security commitments, terms, and incident response.
Request evidence, not just assurances
- Ownership and support contacts, including where urgent incidents are reported.
- Security controls relevant to your use, such as authentication, access management, encryption, logging, and backup practices.
- A list or description of subprocessors and connected third-party services.
- Independent assurance reports or certifications where the vendor offers them, and the scope and date of each report.
- Vulnerability handling, update responsibilities, service availability information, and business-continuity arrangements.
- A documented process for investigating and notifying customers about suspected incidents.
Put the important terms in writing
| Contract area | Requirement to clarify |
|---|---|
| Purpose and ownership | What the vendor may do with submitted data, who owns business content and outputs, and whether the vendor may use it for model improvement |
| Sharing | Which subprocessors receive data, for what purpose, and how changes are disclosed |
| Retention and deletion | Retention periods, deletion on request or termination, backup handling, and evidence of completion |
| Security responsibilities | Which controls the vendor operates and which controls remain your responsibility |
| Incident response | Notification deadline, information supplied, cooperation, investigation, and remediation duties |
| Access and portability | Administrator controls, audit logs, export format, and account-recovery procedures |
| Availability and exit | Uptime commitments if offered, service credits or remedies, and a workable migration or shutdown process |
Do not treat a logo, a generic “secure” statement, or a free trial as evidence that these terms meet your needs. Ask the vendor to identify the exact plan and settings to which each answer applies.

6. Compare candidates with the same task and examples
Use identical, representative inputs for every candidate. Separate what you observed in the pilot from what the vendor says the product can do. There is no universal cross-vendor price or performance benchmark that applies to every small business; your own examples and workflow determine the useful comparison.
| Decision axis | Questions to test | Evidence to capture |
|---|---|---|
| Task quality | Does it produce correct, complete, appropriately formatted work? | Accepted-output rate, error categories, correction minutes, and difficult examples |
| Error behavior | What happens when information is missing, ambiguous, or contradictory? | Unsupported claims, omissions, confident wrong answers, and escalation behavior |
| Workflow fit | Does it work with current systems and approval steps? | Required integrations, manual transfers, permissions, and fallback process |
| Staff usability | Can the intended staff use it consistently? | Training time, confusing settings, accessibility, and role-based controls |
| Data practices | How are collection, storage, access, training use, retention, and deletion handled? | Policy language, settings screenshots or records, contract answers, and unresolved gaps |
| Security and response | How are accounts, subprocessors, vulnerabilities, and incidents managed? | Control evidence, support route, notification terms, and response commitments |
| Human oversight | Which outputs require review, and can review be enforced? | Approval points, audit logs, edit history, and escalation rules |
| Reliability and support | What happens during outages or degraded service? | Observed failures, status communication, support response, and manual fallback |
| Total cost | What will normal usage cost after adoption? | Subscription, usage, integration, administration, training, review labor, and exit costs |
Use a pass, investigate, or reject decision
Mark each candidate “pass” only when you have evidence for the requirement. Mark “investigate” when the answer depends on a plan, setting, region, or contract clause. Mark “reject” for a non-negotiable failure such as unacceptable data use, inadequate human control, or no workable fallback. This is safer than averaging a serious privacy failure against several convenient features.
7. Decide how much human oversight the output needs
AI output is a draft or recommendation unless your business has separately established that a particular automated action is safe. ACSC specifically advises businesses to verify AI-generated outputs and maintain human oversight for important decisions. It also identifies hallucinations and prompt injection as risks: malicious or misleading instructions in an input can influence the system’s response or connected actions.
Match review to consequence
| Use case | Minimum control |
|---|---|
| Low-consequence internal drafting | Named user checks facts, removes confidential details, and approves the final text before sharing |
| Operational classification or routing | Sample outputs regularly, monitor error patterns, and provide a manual override and exception queue |
| Customer-facing content | A person reviews accuracy, tone, promises, prices, and personal-data handling before publication or sending |
| Legal, medical, financial, employment, or safety-related decisions | Qualified human review, documented reasoning, appropriate records, and jurisdiction-specific advice; do not delegate the decision to an unverified output |
| Actions in connected systems | Least-privilege permissions, confirmation before irreversible actions, logging, and a tested rollback or shutdown path |
Protect against manipulated inputs
Treat text from customers, web pages, uploaded files, and email as untrusted input. A document can contain instructions that attempt to override your intended task or make the system reveal information. Keep secrets and credentials outside prompts, restrict connected actions, separate retrieved content from system instructions where the product supports it, and require approval before sending messages, changing records, or making purchases.
8. Calculate the full operating cost
Do not compare only the advertised subscription. Build a cost estimate for the way your business will actually use the service:

- Recurring subscription or seat charges.
- Usage-based fees for messages, processing, storage, or API calls.
- Implementation, integration, migration, and custom configuration.
- Administration, identity management, monitoring, and security review.
- Staff training and the time needed to write or maintain prompts and templates.
- Human review, correction, escalation, and quality-control labor.
- Duplicate systems kept as a fallback, plus switching and data-export costs.
- Downtime, failed automation, or customer remediation when the service performs poorly.
Prices, feature limits, regional availability, and plan terms change. Record the plan name, billing unit, currency, date checked, and assumptions about volume. Recheck them before signing and whenever usage grows. A lower-cost plan may omit administrative controls or use different data settings, so cost and risk must be evaluated together.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.9. Establish rules for people and outputs
Before rollout, publish a short internal policy that is specific enough to guide everyday decisions. The ACSC’s checklist statement is direct: “Establish policies for how AI tools can be used and what information can be shared with them.”
Include these policy decisions
- Approved tools, approved plans, and the business owner for each tool.
- Information that may be entered, information that must be anonymized, and information that is prohibited.
- Required review before internal distribution, customer contact, publication, or system changes.
- How staff label AI-assisted work when colleagues need to know its origin.
- How to report an inaccurate output, suspected prompt injection, privacy concern, or security incident.
- Rules for account sharing, passwords, multifactor authentication, browser extensions, and connected applications.
- Training on verification, bias, inappropriate content, copyright or confidentiality concerns, and manipulation attempts.
Assign a named owner who can approve changes, review logs, remove access, and answer staff questions. Policies without an owner tend to become outdated as vendors change models, settings, and terms.
10. Plan to stop, respond, and reassess
Every adoption plan needs an exit path. Define who can pause the tool, which events trigger an immediate stop, and how the business will continue manually. Triggers can include suspected data disclosure, a material change in data-use terms, repeated unsafe outputs, loss of a required integration, prolonged unavailability, or a vendor incident.
Recommended Free Tools
Incident response sequence
- Stop the affected workflow or revoke the tool’s access if information or connected systems may be at risk.
- Preserve relevant prompts, outputs, account logs, timestamps, and vendor communications without spreading the sensitive data further.
- Notify the internal owner and the people responsible for security, privacy, legal, or customer communications.
- Contact the vendor through the agreed incident channel and request scope, containment, notification, and remediation details.
- Assess whether customers, employees, regulators, insurers, or other parties must be notified under applicable law or contract.
- Document the decision to restore, restrict, replace, or permanently stop the service.
For a customer-facing chatbot, collect only information needed for the stated purpose and ensure the contract addresses data protection, breach notification, and service uptime. Reassess the vendor and its controls when the product, plan, connected systems, business use, or applicable law changes—not only at annual renewal.

11. Check the rules that apply to your business
Legal obligations depend on location, industry, activity, and the information involved. The SBA and FTC materials cited here are U.S. resources. The ACSC guidance is Australian-led and was developed with New Zealand partners, so it is useful practical advice but not a substitute for local legal requirements.
United States: do not overgeneralize the FTC Safeguards Rule
The FTC Safeguards Rule applies to certain financial institutions under FTC jurisdiction; it does not cover every small business simply because the business is small. The FTC’s overview notes 2023 amendments and breach-reporting requirements that became effective in May 2024. Confirm whether your business and activity fall within the rule, and obtain sector-specific advice where necessary.
Other jurisdictions and sectors
Check privacy, employment, consumer-protection, records-retention, intellectual-property, accessibility, and sector rules that apply where your business operates and where affected people are located. If a tool processes health, payment, education, children’s, biometric, or regulated financial information, involve qualified counsel or a privacy professional before the pilot uses real records.
12. A one-page selection checklist
- Have we named one recurring task and the result that would make it worthwhile?
- Did we document the current time, quality, handoffs, and failure points?
- Are the pilot examples representative and stripped of unnecessary sensitive details?
- Did a person review every pilot output and record the error pattern?
- Do we know what data the service collects, stores, shares, retains, and uses for model training or improvement?
- Can we delete and export our information, including backups and logs, when the relationship ends?
- Have we checked subprocessors, security evidence, support, incident response, and update responsibilities?
- Are data-use and security obligations written into the contract where appropriate?
- Did every candidate process the same representative examples?
- Have we compared workflow friction, staff usability, reliability, oversight, and total operating cost?
- Is there a named person responsible for approval, monitoring, and access removal?
- Are customer-facing, legal, medical, financial, employment, and safety outputs subject to qualified human review?
- Are connected actions limited by least privilege and protected by confirmation, logging, and rollback?
- Do staff know which tools and information are approved?
- Do we have a manual fallback, an incident path, and a date or trigger for reassessment?
- Have we checked the laws and contractual duties for our location, industry, and data?
Official guidance used for this checklist
The SBA’s “AI for small business” guidance recommends beginning with small experiments, testing value, protecting intellectual property and sensitive information, considering customer trust and ethical use, and reviewing outputs. The FTC’s “Cybersecurity for Small Business” guidance covers supplier assessment, contracts, data handling, verification, access controls, and the NIST Cybersecurity Framework 2.0. The ACSC publication “Artificial intelligence for small business,” produced with New Zealand’s National Cyber Security Centre and COSBOA and published and reviewed January 14, 2026, addresses cloud-AI data leakage, model-training use, hallucinations, prompt injection, third-party supply-chain risk, chatbot safeguards, and an AI cybersecurity checklist. The FTC’s “FTC Safeguards Rule: What Your Business Needs to Know” explains the rule’s limited scope for covered financial institutions and its 2023 amendments, including May 2024 breach-reporting requirements.
