The right PC for a local AI agent is determined by the model and the agent’s full workflow—not by an “AI PC” label. For GPU inference, dedicated VRAM is often the first capacity limit. You must also reserve memory for the operating system, applications, inference runtime and the agent’s growing context (the KV cache). An NPU is useful only when the model and runtime have a software path to use it. Start by identifying the model, context length, tools and operating system you will run, then choose between a discrete-GPU system, a unified-memory computer, an NPU-focused Windows PC or CPU inference.
Start with the workload, not the product name
“Local AI agent” can describe a chat assistant that answers short questions, a coding agent that indexes a repository, a document worker that reads long files, or an automation that repeatedly calls tools. Those jobs can have very different memory and latency requirements. A computer that handles a small model interactively may fail when the same model receives a large codebase, many tool results or a long conversation.
Before comparing computers, write down the workload you actually intend to run:
- Model and format: identify the exact model family, parameter variant and file format supported by your intended runtime. Do not assume that a model advertised for one accelerator will run on another.
- Context target: estimate the largest conversation, document set, repository or tool transcript the agent must keep available in one request. Context can grow during a task and changes memory use.
- Tools and data: list file indexing, browser control, code execution, image inputs, retrieval databases and other processes that will run beside inference.
- Latency expectation: decide whether you need a fast interactive response, acceptable background throughput or simply a compatibility-first setup.
- Operating system and runtime: confirm which execution providers are available. NVIDIA’s local-AI guidance recommends choosing according to the operating system, available GPU or unified memory, model size and workflow.
Only after those answers should you compare VRAM, system RAM, unified memory, NPU capability, storage, power and size.

Four hardware paths and when each makes sense
| Hardware path | Best fit | Compare before buying | Important qualification |
|---|---|---|---|
| Discrete GPU PC | Local inference where GPU acceleration and dedicated video memory are important | Dedicated VRAM, model and runtime compatibility, context length, memory left for desktop work, power, physical size and budget | More VRAM can keep more model state resident, but it does not guarantee a particular speed, quality or usable context |
| NPU-equipped Windows PC | NPU-optimized Windows features and models, including compatible Copilot+ paths | Whether the exact model and agent use the NPU, NPU capability, driver and runtime support, and total system memory | A 40-plus-TOPS figure is associated with many Copilot+ features; it is not a universal local-agent minimum |
| Unified-memory system | Workflows that benefit when CPU and GPU share one larger physical memory pool | Total capacity, memory consumed by the OS, applications, runtime and KV cache, operating-system support and cost | Shared capacity is not wholly available for model weights; every process competes for the same pool |
| CPU fallback | Small models, compatibility-first deployments and runtimes without usable accelerator support | Latency and throughput for your actual task, plus sustained cooling and power behavior | The available sources do not provide an apples-to-apples CPU-versus-GPU benchmark for a representative agent task |
These paths are not a universal performance ranking. Microsoft says Foundry Local can detect hardware and select a Qualcomm NPU, DirectX 12 GPU, NVIDIA CUDA or CPU fallback, while Windows ML can target CPU, GPU or NPU. The model and execution provider determine which path is actually available.
How memory is divided during an agent run
Dedicated VRAM is the GPU-resident capacity ceiling
On a discrete-GPU computer, the card’s dedicated VRAM is a meaningful limit on how much model state can remain on the accelerator. If the runtime must move data between system memory and the GPU, performance can suffer. Microsoft’s October 7, 2026 guidance puts the trade-off plainly: “With a discrete GPU, dedicated video memory is an important constraint: moving model data between system memory and the GPU can add overhead.”
NVIDIA’s current product-family guide lists GeForce RTX cards with 6–32 GB of VRAM and RTX PRO products with 16–96 GB. Those are ranges across families, not a promise that every model of a given parameter count will fit or run well. A card at the top of a range can still be limited by the model’s format, runtime allocations, context and other applications.
Recommended Free Tools
Use VRAM as a capacity check, then verify the software path. A “GPU with 24 GB VRAM” can be a sensible shopping filter for workloads that need more room, but the reviewed sources do not establish 24 GB as a minimum for local agents.
System RAM belongs to more than the model
The computer’s main memory must hold the operating system, desktop applications, inference runtime, agent framework, file indexes, caches and any model layers or data that are not in VRAM. Microsoft explicitly notes that “The operating system, your applications, and the inference runtime need memory, too.” There is no universal system-RAM minimum in the official material reviewed, so do not turn a single PC feature requirement into a blanket recommendation.

Plan for the complete task rather than the moment the model finishes loading. A coding agent may open an editor, language server, terminal and repository index while inference is active. A document agent may hold extracted text and retrieval results alongside a long prompt. Leave practical headroom for those processes instead of allocating every available gigabyte to model files.
Unified memory simplifies sharing but does not remove contention
A unified-memory computer gives the CPU and GPU access to the same physical pool. NVIDIA lists systems with up to 128 GB of unified memory. That design can avoid a hard split between a small system-RAM pool and a small VRAM pool, but the total is still shared. The operating system, applications, runtime allocations and KV cache reduce what is available for model weights.
Compare unified-memory capacity with the peak memory of your full workflow, not with the model file alone. Also check the operating system and runtime: shared memory does not help if the chosen model cannot use the computer’s accelerator or execution provider.
The KV cache grows with context
Every agent turn can add conversation text, file contents, code, search results and tool output. The runtime keeps part of that history in a KV cache so the model can process the next request. Microsoft says that longer context increases memory use and the processing work required for the next request.
This is why a model that loads successfully can still fail halfway through a task. Measure or observe memory during the largest intended workflow, not only at startup. If a run exceeds capacity, reduce the context window or tool output, close competing applications, use a smaller model or choose hardware with more usable memory. Whether a runtime can offload layers or manage the cache differently is implementation-specific.

Choosing a discrete GPU
Use the VRAM range as a starting map
| Product family cited by NVIDIA | Published VRAM range | How to interpret it |
|---|---|---|
| GeForce RTX | 6–32 GB | Consumer cards span substantially different capacities; verify the exact card, model support and remaining memory |
| RTX PRO | 16–96 GB | Professional products offer larger capacities in some configurations; price, power, size and software support still matter |
The ranges describe products, not model-size guarantees. A model may require additional temporary buffers, a larger KV cache at the context you select, or system memory for layers that do not fit. A high-VRAM card also does not establish throughput without a compatible driver and runtime.
Check the software path before the hardware
- Confirm that the runtime supports the GPU API or execution provider you plan to use, such as CUDA or DirectX 12 where applicable.
- Check whether the exact model format is supported and whether the runtime can keep the intended layers and cache on the accelerator.
- Verify operating-system and driver requirements, including support for the version of the agent framework you will deploy.
- Estimate memory for the desktop, tools and data that must remain available while inference runs.
- Check the power supply, cooling, case clearance and noise limits; a card that fits the memory budget may not fit the system’s physical or electrical budget.
How much RAM should you buy?
No official source in the reviewed material sets a single RAM minimum for every local agent. Instead, treat RAM as a worksheet:
- Record the operating system and the applications that must stay open during an agent run.
- Record the runtime’s own memory use while the target model is loaded.
- Add the largest expected file index, retrieval database, tool process and data buffer.
- Add the memory for model layers or fallback processing that will not remain in dedicated VRAM.
- Test the longest context and heaviest tool sequence, then keep headroom for normal desktop activity and future model updates.
This approach avoids a common mistake: buying memory based only on the model’s nominal file size. The same model can have a different peak footprint when context, batch settings, runtime and execution provider change.
Does a local AI agent need an NPU?
Usually, no universal NPU requirement can be stated. An NPU is valuable when a particular model and software path are written to use it, especially for power-efficient on-device features. It is not automatically useful merely because a specification lists a high TOPS number.
What the 40-plus-TOPS figure means
Microsoft describes Copilot+ PCs as having an NPU capable of more than 40 trillion operations per second for AI-intensive device features. Its developer guidance says many Windows AI features require a 40-plus-TOPS NPU. That is an eligibility threshold for those features, not a general minimum for third-party local agents.

Three Windows software paths
| Path | Role | What to verify |
|---|---|---|
| Windows AI APIs | Simplest route for supported Copilot+ features | Whether the feature and model are among the supported paths on the specific PC |
| Foundry Local | Broader Windows hardware support, including DirectX 12 GPUs and CPU fallback; cached models can run offline after the initial download | Model catalog, execution provider, driver support and whether the NPU is selected for the workload |
| Windows ML | More control over ONNX models and execution providers, with CPU, GPU or NPU targets | The ONNX model, provider compatibility and the device-specific software stack |
Ask a vendor or framework maintainer for the exact execution-provider support of your agent. If the software has no NPU path, the NPU’s TOPS rating does not move that workload off the CPU or GPU.

Model files can be large. Ollama’s Windows documentation says model storage can range from tens to hundreds of gigabytes, depending on the models you keep. That is an implementation-specific range, not a promise for every runtime or model library.
Include space for multiple model variants, temporary downloads, quantized and unquantized copies, agent indexes, logs and ordinary applications. A nearly full system drive can cause downloads, updates or cache writes to fail even when the model itself would fit.
Move an Ollama model directory on Windows
Ollama documents the OLLAMA_MODELS setting for changing where its models are stored. The general sequence is:
What’s actually slowing this PC down?
Pick the symptom - the matching free tool is one click away.
- Exit the Ollama application and stop its background service if it is running.
- Create a destination folder on a drive with sufficient free space and appropriate access permissions.
- In Windows, open the Environment Variables dialog and create or edit the user variable
OLLAMA_MODELSso it points to that folder. - Start Ollama again and verify that the runtime sees the existing models or redownloads them into the new location according to its current Windows behavior.
- Run a small test prompt before deleting the old directory. Keep a backup until the new path is confirmed.
Exact menus can change between Windows releases and Ollama versions, so consult the current product documentation when applying the setting.

A practical buying procedure
- Name the first model and the largest realistic context. Write down the model file, context target and agent tools. If you have several models, size for the largest one you will run concurrently rather than the smallest.
- Choose the acceleration path. Select a discrete GPU when dedicated VRAM and GPU acceleration are central; choose unified memory when sharing a larger pool matches the workflow; choose an NPU system for software that explicitly supports its NPU; retain CPU fallback when compatibility matters more than latency.
- Validate memory at full workload. Account for the OS, applications, runtime and KV cache. Check peak usage while the agent reads representative files and produces tool output.
- Verify execution-provider support. Confirm the model format, operating system, drivers and runtime can use the selected GPU, NPU or CPU path. Do not infer support from TOPS, VRAM or a product label alone.
- Size storage separately from memory. Reserve space for model libraries and caches. If using Ollama on Windows, decide whether to relocate its model directory before downloading a large collection.
- Check the physical platform. Match GPU length, slots, power supply, cooling and noise to the case. For a laptop or compact system, check sustained performance and upgrade limits because memory and graphics may be fixed.
- Test the exact workflow before expanding it. Run the intended model, context and tools together. Increase context gradually and watch for allocation failures, swapping, thermal throttling or unacceptable latency.
Common failure modes and fixes
The model loads, then the agent runs out of memory
The initial load did not include the full KV cache, tool output or desktop workload. Shorten the context, limit the amount of file or tool text returned per step, close unnecessary applications, use a smaller model or move to a platform with more usable VRAM or unified/system memory.
The NPU is present but idle
Check the runtime’s execution-provider selection, model format, driver and Windows version. A 40-plus-TOPS specification does not force third-party software to use the NPU. If the application supports only CUDA, DirectX 12 or CPU, select hardware that matches that path.
A large-VRAM GPU still performs poorly
Capacity and speed are different constraints. The runtime may be moving data between system RAM and VRAM, using an incompatible provider, operating at a context that increases work, or sharing the GPU with other applications. Confirm placement and provider logs before replacing hardware.
Downloads or model updates fail despite enough RAM
RAM and disk are independent. Check free storage for the model, temporary files and caches. Relocate the model directory when supported, and keep enough free space for updates rather than filling the drive to its nominal capacity.
CPU fallback is technically compatible but too slow
Measure the latency and throughput of the actual agent task. The reviewed sources do not provide an independent apples-to-apples CPU/GPU benchmark, so a compatibility claim alone cannot predict whether the experience will be acceptable. If it is not, choose a supported GPU or NPU path, reduce the model or shorten the context.
Interpreting published performance claims
Microsoft’s October 7, 2026 article reports a specific workload on a Surface Laptop Ultra using its MAI Code 1.1 Flash local coding model: peak memory use of 75.5 GB at a 256k context, with prompt-processing throughput of 923.5 tokens per second at 64k context and 769.8 tokens per second at 128k context. These are vendor-reported results for that model, system and metric. They are not an independent benchmark, a universal RAM recommendation or evidence that another agent will show the same behavior.
Use such figures to understand how dramatically context can affect memory and processing, then reproduce the measurement with your own model, runtime, files and tools.

- Upgrade VRAM first when the model or its cache cannot remain resident on a discrete GPU and the runtime’s GPU path is otherwise compatible.
- Upgrade system RAM or unified memory when the OS, applications, runtime, indexes and context compete for capacity, or when the workload frequently falls back to system memory.
- Upgrade storage when model libraries, temporary downloads or indexes are crowding the system drive; storage capacity does not substitute for RAM or VRAM.
- Choose an NPU-focused machine only when the applications you care about explicitly support its NPU through Windows AI APIs, Foundry Local, Windows ML or another documented provider.
- Choose CPU inference when the model is small enough and your measured latency is acceptable, not because a generic hardware minimum says it should work.
The most defensible purchase is the one whose exact model, context, runtime and execution provider fit together with memory and storage headroom. Product families, drivers, model catalogs and agent support change quickly, so recheck the manufacturer specifications and current software requirements immediately before buying.
