Choose a cobot by starting with the repetitive job—not a robot model. Define the part, tool, cycle, machine access, work envelope, and people’s interactions with the cell; then check payload, reach, process requirements, integration needs, and the risks of the complete application. A collaborative-robot label does not by itself establish that a work cell can operate safely without additional safeguards.

Start with the job the robot must do

A cobot is a robot intended for use in collaborative applications with people. That description is not a verdict about whether a particular machine, tool, workpiece, process, and operating arrangement are safe to share space. For a small shop evaluating its first robot, the useful starting point is a specific, repeatable task and the conditions under which it must be performed.

Machine tending, material handling, assembly, and pick-and-pack are examples manufacturers identify as potential applications. Those examples are not proof that every task in those categories is a good fit. A job’s part variation, access constraints, required cycle, operator responsibilities, and hazards determine what the application requires.

Write down the application before comparing arms

Describe the work in operational terms: what the robot picks up or handles, where it takes the part, what orientation is required, and what event starts or ends the cycle. If the job includes loading a machine, record how the machine opens, how the robot signals or confirms readiness, and what the operator does while it runs.

  • Path: Identify pickup and placement points, machine openings, obstacles, fixtures, and any positions the robot must reach.
  • Tool: Describe the gripper or other end-of-arm tooling needed to hold, orient, or manipulate the part.
  • People: List the tasks workers continue to perform, including loading supplies, inspecting parts, clearing faults, and changing fixtures.
  • Interfaces: Identify the machine, controls, fixtures, and handoffs the robot must coordinate with.

This description is the basis for asking a supplier or integrator to confirm a configuration. It also helps the shop spot a weak candidate early: a task with highly variable parts, poorly defined handoffs, or frequent unplanned intervention may require process changes before robot selection.

Check payload and reach against the whole motion

Two published specifications are important early filters: payload and reach. Neither should be read in isolation. Payload must account for the part and the tool carried at the wrist, while reach must be checked against the complete path, mounting arrangement, fixtures, machine openings, and obstacles.

FANUC America’s product pages, accessed in 2026, list these example specifications:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
Model Manufacturer-listed payload Manufacturer-listed reach
CRX-5iA 5 kg 994 mm
CRX-10iA 10 kg 1,249 mm

These are manufacturer specifications for the named models, not independent measurements or proof of suitability for a particular cell. Confirm the exact model and configuration in current documentation before using a figure to make a purchase decision.

Measure the load at the wrist

Do not compare the robot’s payload limit only with the workpiece’s weight. The carried load includes the end effector and the part, along with any other equipment attached at the wrist. Ask the supplier to verify the intended tooling and load configuration against the selected model’s documentation. A gripper that works for the part may consume payload capacity or alter the physical envelope in which the robot must move.

Map access, not just the farthest point

A nominal reach value does not show whether a robot can reach every required position in a real cell. Draw or measure the pickup, handoff, and placement points, then account for the robot’s mounting position, tool length, machine structure, guarding, and fixtures. Check whether the path between positions is clear as well as whether the endpoints appear reachable. Have a vendor or qualified integrator confirm the proposed configuration for the intended arrangement.

FANUC’s collaborative lineup page, accessed in 2026, describes 14 model variations, payloads from 3–50 kg, and reaches from 550–1,889 mm. Those are lineup-level manufacturer claims; they do not mean every combination of payload and reach is available, or that every listed model suits a small shop’s task.

Match precision and operation to the process

After the basic load and workspace checks, compare the process requirements that affect day-to-day performance. The required repeatability depends on what the robot must do: placing a part into a fixture, presenting it to a machine, or assembling components may impose different demands. Establish the tolerance or placement requirement for the actual task before deciding whether a published specification is adequate.

FANUC lists 0.04 mm repeatability for the CRX-10iA. This is a manufacturer-published specification, not an independent comparison with other robots or a guarantee of results on a particular setup. Tooling, fixtures, part variation, and the application itself matter. Ask how the quoted configuration will be validated against the shop’s process requirement.

Evaluate the workflow operators will actually use

Programming is not only about creating the first motion sequence. A shop should understand who will teach the robot, adjust a position, change to a different part, and recover from a fault. FANUC describes touchscreen drag-and-drop programming for the CRX series. That feature description does not establish how easy it will be for a particular operator or how the workflow compares with another system.

Ask for a demonstration using a representative task, not only a prepared motion that avoids the shop’s difficult steps. Have the people expected to operate the cell try the relevant workflows, where practical:

What’s actually slowing this PC down?

  • Teaching or changing a pickup and placement position.
  • Changing between the products or fixtures the shop expects to run.
  • Responding to a stopped cycle and identifying the cause.
  • Restarting in a controlled way after a fault or interruption.
  • Finding the instructions and training needed for routine operation.

A system that meets the reach and payload requirements may still be a poor fit if changeovers, recovery, or operator training are incompatible with the shop’s workflow. The available published specifications do not provide an independent, cross-brand usability test, so assess the workflow directly for the intended users and task.

Assess the complete cell before treating it as collaborative

The risk assessment concerns the application, not just the robot arm. The end effector, workpiece, process, obstacles, setup, teaching, troubleshooting, maintenance, and normal operation can all affect the hazards. A cobot designation does not decide whether a given application can be run without additional safeguards.

A Universal Robots manual states in its “Risk Assessment” section: “The party performing the integration must use ISO 12100 and ISO 10218-2 to conduct the risk assessment.” The manual says the assessment is required for the application, should cover setup and teaching as well as troubleshooting, maintenance, and normal operation, and must be completed before first power-on. It also says safeguarding is required if application hazards cannot be reasonably eliminated or sufficiently reduced using built-in safety functions.

OSHA’s Technical Manual says the integrator is responsible for completing and documenting an assessment before commissioning, and recommends involving the employer and affected workers. It describes the assessment as concerning the whole application, including end effectors. Treat it as part of planning and commissioning, not as a box to check once and forget.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Include the working conditions, not just the normal cycle

Discuss how the cell behaves when someone loads materials, adjusts a fixture, teaches a motion, clears a jam, or performs maintenance. Consider the part and tool as well as the arm: their shape, motion, contact with other equipment, and interaction with people can change the application’s risk. The risk assessment should determine whether built-in safety functions are sufficient for the actual use or whether additional safeguards are needed.

OSHA recommends involving the employer and affected workers. Their participation can help surface tasks that are easy to miss in a diagram of the normal cycle, such as how an operator removes a misloaded part or what happens during a product changeover. The integrator, employer, and workers have different knowledge of the proposed system and its real operating conditions.

Understand the standards’ different scopes

The standards pages from the International Organization for Standardization distinguish requirements for industrial robots from those for applications and cells. ISO 10218-1:2025, edition 3, published in February 2025, covers industrial robots themselves. ISO 10218-2:2025, edition 2, published in February 2025, covers robot applications and cells, including integration, commissioning, operation, maintenance, and decommissioning.

OSHA explicitly notes that the consensus standards listed on its page are not OSHA regulations. The relevant requirements depend on the shop’s jurisdiction and process; confirm what applies rather than treating a standard reference as a complete compliance determination.

Compare the complete system and the people who will support it

The robot arm is one component of an application. A purchase discussion should cover the tool, machine interface, fixtures, safeguarding, commissioning, operator training, and maintenance plan. Since tooling and integration affect both the task and its safety, an arm-only quote is not a complete description of what the shop needs to put the cell into service.

Ask the supplier or integrator to make clear what is included, what remains for the shop to provide, and who is responsible for each stage. The risk assessment and commissioning responsibilities should be explicit. The shop should also understand what support is available when the application changes or a fault stops production.

Questions to resolve in a system proposal

  • Which exact robot model and configuration are proposed, and which published specifications apply to it?
  • What end-of-arm tooling and fixtures are included, and how are they matched to the part and process?
  • How will the machine, controls, and operator handoffs be integrated?
  • Who performs and documents the application risk assessment, and when is it completed?
  • What safeguards does the assessment require, and how will the completed cell be commissioned?
  • What operator and maintenance training is included, and what tasks will remain the shop’s responsibility?
  • What ongoing service, maintenance, and change support are available?

Build the business case from shop data

There is no defensible universal purchase price or payback period established by the cited sources. Build the business case from the shop’s own cycle data, expected utilization, labor plan, changeover needs, installation costs, and production constraints. Include the complete proposed system and its commissioning, training, maintenance, and safeguarding—not just the robot’s price.

Do not treat a published model specification as evidence of labor savings, productivity improvement, accident reduction, or financial return. Those outcomes depend on how the cell is designed, integrated, operated, and used in the shop. A credible estimate should state its assumptions and be checked against real production conditions.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Use a selection sequence that narrows the decision

  1. Define the task. Document the part, variation, cycle, handoffs, machine access, and work workers will continue to perform.
  2. Estimate the real load. Add the workpiece and end effector at the wrist, then have the proposed configuration checked against the exact model documentation.
  3. Map the full path. Check every required position and movement against the mounting arrangement, machine, fixtures, obstacles, and intended cell layout.
  4. Set process requirements. State the repeatability and cycle needs of the actual operation, then ask how the proposed system will be demonstrated or validated against them.
  5. Try the operating workflow. Have intended operators examine teaching, changeover, fault recovery, and training requirements using a representative task.
  6. Plan the risk assessment and safeguards. Identify who will assess and document the whole application, involve affected workers, and determine what safeguards the application requires before commissioning.
  7. Review the full proposal. Compare the arm, tooling, integration, fixtures, safeguards, commissioning, training, service, and maintenance as one system.
  8. Check the economics with local data. Use actual shop utilization, labor assumptions, changeover demands, production limits, and complete installation costs rather than a generic payback claim.

Common selection mistakes to avoid

  • Choosing by payload alone: The part is not the only wrist load, and the robot must also reach the required positions along a usable path.
  • Assuming “collaborative” means unguarded: The risk assessment determines whether built-in functions are enough or additional safeguarding is necessary.
  • Buying an arm before defining the tooling: The gripper or other tool affects the carried load, access, process, and application hazards.
  • Using a lineup range as a guarantee: A range across a manufacturer’s models does not confirm a specific configuration or fit for the shop’s task.
  • Accepting a feature description as an operator test: Evaluate teaching, changeover, and recovery with the people who will use the system.
  • Comparing only arm prices: Integration, fixtures, commissioning, training, safeguarding, and maintenance are part of the system decision.
  • Expecting a universal ROI: The available sources do not establish a general purchase price or payback figure; the shop’s own operating assumptions are necessary.

Make the comparison concrete

When several proposals remain plausible, compare them against the same application description rather than treating unlike quotes as equivalent. Put each proposal beside the task’s required load, access points, process requirement, expected changeovers, operator tasks, and support needs. For example, the CRX-5iA and CRX-10iA figures above show different listed payloads and reaches; those two specifications alone do not establish which one is the better choice. The deciding question is whether the exact configuration satisfies the shop’s task and cell conditions, with its tooling and safeguards included.

Ask each supplier to identify assumptions that could change the scope: the workpiece and tool used for payload confirmation, the mounting position used for reach checks, the machine interface assumed, and the tasks included in commissioning and training. If a proposal leaves an item open, record who will resolve it and whether that work is included. This makes gaps visible without pretending that a model table can substitute for an application review.

Also separate product facts from business assumptions. A manufacturer specification can help screen models, but cycle demand, utilization, staffing, installation work, and changeovers belong to the shop’s own estimate. If those inputs are uncertain, label them as assumptions and test how the proposed economics change when actual production conditions differ.

Frequently Asked Questions

How do I know whether a cobot is suitable for my shop’s task?

Start with a specific, repeatable job and document the part, variation, cycle demand, machine access, handoffs, tool, and work workers will still perform. Machine tending, material handling, assembly, and pick-and-pack are manufacturer-listed application examples, not automatic endorsements. A supplier or integrator should confirm the proposed configuration against the actual task and cell.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Does a collaborative robot mean I can run it without guarding?

No. The collaborative designation does not determine whether an entire cell can run without safeguards. The application risk assessment must consider the arm, end effector, workpiece, process, obstacles, setup, teaching, troubleshooting, maintenance, and normal operation. The Universal Robots manual says safeguarding is required when application hazards cannot be reasonably eliminated or sufficiently reduced using built-in safety functions.

What payload and reach should I compare?

Use the actual load at the wrist, including the part and end effector, and check the entire movement path in the intended mounting arrangement. FANUC lists the CRX-5iA at 5 kg payload and 994 mm reach, and the CRX-10iA at 10 kg and 1,249 mm. These are manufacturer-listed specifications for named models, not proof of fit; confirm the exact configuration against current documentation.

What should a complete cobot quote include?

Discuss the arm and configuration, gripper or other end-of-arm tooling, machine interface, fixtures, any required safeguarding, risk assessment, commissioning, operator and maintenance training, service, and maintenance. Clarify what the supplier includes, what the shop must provide, and who is responsible for assessment and commissioning. An arm-only price does not describe the complete system.

How much does a cobot cost, and what is a typical payback period?

The cited sources do not establish a defensible universal purchase price or payback period. Build an estimate from the complete system proposal and the shop’s actual cycle data, utilization, labor plan, changeover needs, installation costs, and production constraints. Do not infer savings or return from a robot’s model specifications.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Which standards apply to a cobot cell?

ISO 10218-1:2025 covers industrial robots themselves; ISO 10218-2:2025 covers robot applications and cells, including integration, commissioning, operation, maintenance, and decommissioning. OSHA’s standards page also lists ISO/TS 15066 collaborative robot guidance and ISO/TR 20218-1 end-effector safety design, while noting that the consensus standards listed there are not OSHA regulations. Confirm requirements for the shop’s jurisdiction and process.

The Bottom Line

Choose the cobot only after defining the task, checking the real wrist load and complete work path, and testing the operator workflow against the shop’s needs. Evaluate the arm, tooling, integration, risk assessment, safeguards, commissioning, training, service, and maintenance as one system. Use the shop’s own operating data for the business case; no model specification or generic payback figure can settle the decision on its own.
