Self-hosting saves money only when the complete cost of delivering an equivalent service is lower than the comparable cloud cost over the same period. Compare like-for-like workload, performance, availability, security, backup, staffing and growth requirements; then include hardware, facilities, power, licenses, labor, idle capacity and replacement on the self-hosted side, and usage, transfer, support, backup and remaining operational work on the hosted side.

There is no universal storage or compute break-even point. Your electricity tariff, location, utilization, labor rates, service-level target and cloud pricing determine the result.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Start by defining an equivalent comparison

A one-time server purchase cannot be compared fairly with one month of cloud invoices. Select a time horizon—three or five years are common planning periods—and describe the service both options must provide. Keep the following requirements identical:

  • Workload volume, such as requests, jobs, users or transactions per month.
  • Compute performance, memory, storage capacity and input/output performance.
  • Availability target, maintenance windows and recovery-time and recovery-point objectives.
  • Security controls, compliance obligations, logging and retention.
  • Backup, redundancy, monitoring, support and incident-response coverage.
  • Expected growth, seasonal peaks and capacity needed when a component fails.

Define the period and units before collecting prices. A three-year model should express recurring amounts over 36 months and one-time amounts separately. Record whether each figure is a cash payment, an accounting allocation or an estimate of staff time; mixing those categories without labeling them makes the result difficult to audit.

Calculate the self-hosting total cost

Self-hosting means you pay for the physical and operational capabilities that a provider would otherwise supply. Build a line-item inventory rather than stopping at the server quotation.

Hardware and lifecycle

Include servers, disks, memory, controllers, racks, switches, firewalls, spare parts and installation. Add shipping, warranties and the cost of replacing failed components. If equipment will be replaced during the horizon, include the planned purchase or a replacement reserve. AWS’s 2022 comparison guidance uses a five-year refresh cycle for hardware, racks and network equipment as a planning example; it is not a guaranteed lifecycle for every environment.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Facilities, power and connectivity

Count rack or colocation fees, floor space, environmental monitoring, cooling and electricity. For a home or office server, use measured consumption where possible and apply the local tariff, including demand charges, taxes and time-of-use rates. Include internet service, static addresses, cross-connects and redundant links required by the service-level target. A watt meter can measure the electricity component, but it cannot measure total ownership cost.

Software, support and protection

List operating-system, database, virtualization, backup, monitoring, security and management licenses. Include paid support contracts, certificates, vulnerability scanning, replacement media and subscriptions. Windows licensing can represent 50% or more of compute cost in some cases, according to AWS Cloud Financial Management guidance; treat that as a warning to verify your own edition and terms, not as a default percentage.

Backup, redundancy and spare capacity

Price backup storage, off-site copies, replication links, immutable storage and restore testing. High availability may require a second server, duplicate network equipment, spare disks and an alternate site. Capacity held for peaks or a component failure is a real cost even when it is idle during normal operation.

Operations labor

Estimate hours for architecture, procurement, installation, patching, certificate renewal, monitoring, incident response, troubleshooting, capacity planning, audits, upgrades and eventual retirement. Multiply hours by a fully loaded internal rate or an appropriate contractor rate. Include on-call time and the opportunity cost of specialists who could otherwise work on product or revenue projects.

Self-hosting category What to record Useful allocation unit
Hardware and lifecycle Purchase, shipping, warranty, spares and replacement reserve Per server, cluster or service
Facilities and power Space, colocation, cooling, electricity and connectivity Measured kWh, rack-month or site-month
Software and support Licenses, subscriptions, support and security tooling Per host, core, user or service
Resilience and backup Redundancy, backup media, replication and restore tests Protected terabyte or service
Labor Build, operate, secure, support and retire activities Hours by team or service

Add the categories for the selected period. The self-hosting total is not simply the purchase price plus electricity; it is the sum of every resource needed to deliver the defined service.

Calculate the hosted total cost

Model the specific cloud service and responsibility split, not an abstract “cloud” number. Record each recurring and one-time charge for the same period.

Usage charges

Include compute instances or containers, attached and object storage, databases, snapshots, load balancing, managed queues and observability. Use measured demand where available. If you plan reserved capacity, savings plans or other commitments, model the committed amount and the cost of unused commitment under lower demand.

Network and data transfer

Separate ingress, egress, inter-region traffic, content delivery and private connectivity. Transfer can dominate a design that appears inexpensive when viewed only through compute rates. Use the traffic pattern required by the workload, including backups and replication.

Licenses and support

Include commercial operating-system or database licenses, marketplace software, premium support and security services. A managed database may include patching and backups but still charge for storage, I/O, replicas or transfer.

Responsibilities that remain with you

Infrastructure-as-a-service generally shifts physical facilities and hardware maintenance to the provider while leaving operating systems, middleware, applications, data protection and much of security to the customer. Managed services cover more of that work, but the service tier and configuration determine what is actually included. Price your remaining engineering, monitoring, incident response, compliance and vendor-management labor.

Transition and exit

Include migration engineering, data transfer, parallel operation, testing, training and temporary licenses. If portability matters, estimate the cost of exporting data, rebuilding elsewhere or maintaining a second platform. These costs belong in the period in which the decision is being evaluated, even when they occur only once.

Hosted category Questions to answer
Compute and storage What is consumed at normal load, peak load and during backups?
Networking How much data crosses zones, regions or the public internet?
Support and licenses Which plans, editions and response times are required?
Operations Which patching, security, data and application tasks remain yours?
Transition What will migration, parallel running or exit cost?

Use observed demand and realistic utilization

Provisioned capacity is not the same as useful work. Measure CPU, memory, storage growth, I/O, requests and transfer over representative busy and quiet periods. Include seasonal peaks, planned launches and the reserve required for failure. On the cloud side, include autoscaling behavior, minimum instance counts and resources that remain allocated while idle. On the self-hosted side, include the hardware bought to handle the peak even when average utilization is low.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

AWS’s 2022 article cites historical, secondhand figures of 20% to 50% over peak-predicted demand, 12% to 18% average server utilization attributed to the National Resources Defense Council, and more than 30% of servers used less than 10% of the time in a McKinsey study. The article does not establish the study years or definitions, and these figures are not universal assumptions. Check the original studies and your telemetry before applying any percentage.

For each resource, document normal utilization, peak utilization, headroom and failure reserve. If a cloud estimate assumes elastic scaling but the self-hosted design buys fixed capacity, make that asymmetry explicit rather than calling the two capacities equivalent.

Allocate shared costs without hiding overhead

Shared systems need a defensible allocation method. Attribute a storage cluster by protected terabytes, a database platform by transactions or allocated capacity, and an operations team by recorded hours or supported services. Microsoft Learn’s FinOps guidance recommends splitting shared infrastructure costs with utilization data to quantify the cost of each unit.

Use telemetry, tags, time sheets or service catalogs to support the allocation. Keep unallocated overhead visible: a total company infrastructure bill should reconcile to the sum of allocated costs plus a clearly labeled residual. Do not force every dollar into a product when the measurement cannot support that precision.

Normalize the result with formulas

For a chosen period, calculate:

Self-hosting TCO = hardware and lifecycle + facilities and power + software and support + backup and redundancy + operations labor + transition costs

Hosted TCO = compute and storage + networking and transfer + licenses and support + customer operations labor + transition costs

Savings from self-hosting = hosted TCO − self-hosting TCO

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

A positive result means self-hosting costs less under the assumptions in this model. A negative result means the hosted option costs less. Also calculate cost per useful unit, such as cost per million transactions, protected terabyte-month or active user-month. A lower total can still be unattractive if it delivers less availability or requires unacceptable operational effort.

Illustrative worksheet example

The following numbers are deliberately hypothetical, only to demonstrate the arithmetic. Replace them with measured values, quotes and approved labor rates.

Three-year item Illustrative self-hosted amount Illustrative hosted amount
Hardware, replacement reserve or migration $11,000 $2,500 migration
Facility, power and connectivity $10,800 Included in provider charges
Software, support and backup $6,000 $11,280
Compute, storage and transfer Included in hardware and facility design $34,200
Operations labor $12,960 $4,320
Total $40,760 $52,300

In this constructed case, self-hosting is $11,540 lower over 36 months. That result is not a market benchmark: changing the labor rate, utilization, electricity bill, replacement date, transfer volume or service level can reverse it. Keep every assumption beside the number so another person can reproduce the calculation.

Find the break-even point

Separate fixed and variable costs to see what demand would make one option overtake the other. Let F be self-hosted fixed cost for the period, v its variable cost per useful unit, G hosted fixed cost and w hosted variable cost per useful unit. The break-even volume is:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

volume = (F − G) ÷ (w − v)

Use this only when both options have comparable units and stable rates. If the denominator is zero or negative, there may be no positive break-even volume within the modeled range. Tiered pricing, autoscaling, reserved commitments and capacity steps require a spreadsheet or scenario table rather than a single linear equation.

Stress-test the decision

Recalculate the model under conditions that could materially change the outcome:

  • Demand is 50% below plan, at plan, and two or three times plan.
  • Electricity, cooling or colocation costs rise.
  • Staff time costs more, an engineer leaves, or on-call coverage becomes necessary.
  • Hardware fails early or lasts beyond the planned refresh date.
  • Storage growth, backup retention or data transfer exceeds the baseline.
  • A higher availability target requires duplicate sites or replicas.
  • Licensing terms change or a committed cloud discount goes unused.
  • A migration, audit or exit requirement adds one-time work.

Report the range, not just the most favorable case. Identify the assumptions that change the verdict and the measurements that would reduce uncertainty.

Include non-price decision factors

Cost is one axis of the decision. Cloud services can scale quickly and reduce physical infrastructure work; self-hosting can provide direct control over hardware, data location and configuration. Neither characteristic proves that one option is cheaper. Evaluate compliance, data sovereignty, latency, dependency on a provider, staff availability, recovery capability and the business impact of an outage alongside the TCO.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

A lower modeled cost is not a saving if the design fails a required service level. Conversely, paying more for a managed service may be rational when it removes scarce operational work or materially improves recovery. State the requirement and its value instead of hiding it inside an arbitrary dollar estimate.

A repeatable calculation procedure

  1. Write the workload, service-level, security, backup and growth requirements.
  2. Choose the analysis period and define useful units for reporting cost.
  3. Collect measured demand and utilization, including peaks and idle periods.
  4. Inventory every self-hosted hardware, facility, software, resilience and labor item.
  5. Inventory every hosted usage, transfer, license, support, customer-labor and transition item.
  6. Separate one-time, recurring, fixed and variable costs; record the source and date of each assumption.
  7. Allocate shared costs with telemetry where possible and show unallocated overhead.
  8. Calculate both TCO and cost per useful unit using the same workload and service level.
  9. Run low, baseline and high-demand scenarios plus sensitivity tests for labor, energy, refresh and pricing.
  10. Review the model with finance, operations, security and the service owner before making a commitment.

Common mistakes and corrections

  • Comparing a server quote with a cloud bill: add facilities, labor, backup, redundancy and lifecycle costs to the server side.
  • Using average utilization only: model peaks, headroom, failure reserve and idle capacity.
  • Ignoring customer responsibility in managed services: read the service boundary and price operating-system, application, data and security work that remains.
  • Hiding shared infrastructure: allocate with utilization data and show residual overhead separately.
  • Assuming a five-year life universally: treat five years as a planning example and use the actual warranty, failure and refresh plan.
  • Using historical utilization percentages as forecasts: treat the AWS-cited NRDC and McKinsey figures as contextual, dated secondary references and validate your own measurements.
  • Leaving out transition costs: include migration, parallel operation, testing, training and possible exit work.
  • Declaring victory from one scenario: publish the assumptions and sensitivity range so the decision can be revisited when demand or prices change.

A defensible answer is therefore a dated, reproducible model—not a universal dollar threshold. AWS Well-Architected guidance advises considering the organization’s overall cost, including operations and management, especially for managed services. Apply that principle consistently to both alternatives and update the calculation when the workload, staffing, prices or service requirements change.

Product prices and availability are accurate as of the date/time indicated and are subject to change. Any price and availability information displayed on Amazon at the time of purchase will apply.
