Calculate an AI engineering agent’s ROI from realized, attributable benefits, not from generated lines of code or theoretical minutes saved. Annualize the value created in efficiency, quality, revenue and strategic capacity; subtract every recurring, transition and governance cost; then divide by total annual program cost. Report payback separately and show conservative, expected and upside scenarios.

The ROI formula and the decision it supports

Use this operating formula:

ROI = (annualized attributable benefits − total annual agent-program costs) ÷ total annual agent-program costs.

“Attributable” means the change is plausibly caused by the agent program rather than by seasonality, staffing changes, a new platform, or a process change that happened at the same time. “Realized” means the recovered capacity produced a documented outcome: more shipped work, avoided hiring, avoided contractor spend, lower incident cost, or another finance-approved result.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Report the percentage and the underlying dollars. A 50% ROI means the program returned $1.50 in total value for every $1.00 of program cost, including the original dollar. It does not mean engineering became 50% faster.

Calculate payback separately:

Payback period = upfront and transition costs ÷ monthly attributable net benefit.

Monthly attributable net benefit is monthly attributable benefit minus monthly recurring program cost. If that value is zero or negative, the program has no payback under the stated assumptions.

Set the measurement boundary before rollout

Name one workflow and one decision

Start with a workflow such as pull-request review, test generation, incident diagnosis, internal developer support, or a defined feature-delivery path. Name the executive or engineering sponsor and write the decision the measurement must support: expand, redesign, hold, or stop the program. A broad “AI productivity” initiative produces ambiguous numbers and no accountable decision.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Record a baseline

Capture a representative pre-agent period long enough to include normal release and incident variation. Record the baseline for the same teams, repositories and work types that will be measured after deployment. If a phased rollout is practical, keep a comparison group that does not receive the agent during the initial measurement window. Otherwise, document major concurrent changes and treat attribution as weaker.

Define inclusion and exclusion rules

  • Specify which repositories, services, roles and environments count.
  • Define what qualifies as an agent-assisted task, accepted output and completed work.
  • Exclude synthetic demonstrations, duplicate events, training exercises and abandoned experiments from production outcome calculations.
  • Set the observation window and refresh cadence before anyone sees the results.

DORA’s ROI framework and calculator can help structure the business case, but the local baseline and post-deployment evidence determine whether the agent paid for itself.

Measure outcomes, not activity alone

Leading indicators

  • Eligible-user adoption and weekly active use.
  • Workflow coverage: the share of eligible tasks in which the agent is available and used.
  • Assisted hours and accepted or reused agent output.
  • Prompt, context and evaluation coverage for the workflows being measured.
  • Training completion, support demand and time to proficiency.

Lagging indicators

  • Cycle time from work start to production.
  • Throughput, such as completed changes or customer-facing releases.
  • Review time and queue time.
  • Escaped defects, rework and rollback volume.
  • Change-failure rate, incident load and recovery time.
  • Delivery reliability, retention, conversion or other business outcomes tied to the workflow.

Usage is evidence that people touched the tool; it is not evidence of value. Microsoft’s guidance warns that pilot-only measurement and usage metrics without outcome links weaken the value case. Keep instrumentation running in production so adoption, quality and business results can be observed together.

Price the four benefit buckets

Benefit bucket What to measure Valuation method Attribution caution
Efficiency Productive engineering hours returned and actually reinvested Productive hours returned × fully loaded productive-hour value Do not count unredeployed spare time as cash value.
Quality Defects, rework, incidents and compliance failures avoided Error-rate change × volume × cost per error Separate agent effects from testing, process or staffing changes.
Revenue Conversion, retention or delivery capacity affected by better or faster software Incremental outcome × approved contribution value, discounted for attribution uncertainty Use finance-approved attribution rules; delivery speed alone is not revenue.
Strategic New capabilities, decision velocity, resilience and talent effects Describe separately unless finance approves a valuation method Do not mix unpriced strategic claims into hard-dollar ROI.

Efficiency: value only the capacity that is used

Multiply verified productive hours returned by the organization’s fully loaded productive-hour cost. Include salary, benefits and employer costs according to your finance policy. The result becomes a benefit only when the hours are converted into shipped work, avoided hiring, avoided contractor spend or another documented financial outcome.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Quality: count avoided cost, not just fewer bugs

For each defect class, estimate the baseline error rate, post-agent error rate, relevant volume and cost per error. Cost may include engineering rework, support, downtime, customer remediation and compliance response where those costs are documented. Keep high-severity incidents separate from minor defects so a small number of major events does not disappear inside an average.

Revenue: discount for uncertainty

If faster delivery changes conversion, retention or capacity, connect the engineering metric to the business metric through a documented chain of evidence. Apply a finance-approved discount when other product, marketing or market changes could explain the result. Never book the full value of a launch merely because an agent was used during development.

Strategic value: report it, but do not disguise it

Resilience, faster decisions, broader experimentation and improved talent leverage can matter greatly while remaining difficult to price. Present these outcomes as a separate strategic scorecard unless finance has approved a valuation approach. Mixing speculative strategic dollars with measured savings makes the entire ROI calculation less credible.

Calculate agent-assisted hours

Conversational agents

Microsoft publishes this formula:

Agent Assisted Hours = (knowledge references + weighted sessions without knowledge references) × time-savings multiplier ÷ 60.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Resolved sessions have a weight of 1.0. Escalated or abandoned sessions have a weight of 0.7. Microsoft’s published default time-savings multiplier is six minutes. Replace that default after measuring your own workflow.

Autonomous agents

For autonomous workflows, use:

Agent Assisted Hours = (knowledge references × retrieval savings + action time savings + successful sessions without actions × generic savings) ÷ 60.

Document each savings component and its evidence. A retrieval saving should reflect the time your engineers previously spent finding and validating information; an action saving should reflect the completed action, not an attempted action that required manual repair.

Convert hours into value

Agent Assisted Value = Agent Assisted Hours × hourly rate.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Microsoft gives a default hourly rate of $72, based on U.S. Bureau of Labor Statistics employer compensation data. Treat that as a starting assumption, not a universal engineering rate. Substitute your documented fully loaded productive-hour cost and state the geography, date and costing policy.

Published worked example

Microsoft’s 2026 example uses 10,000 engaged sessions per month. Five thousand sessions cite two knowledge references each. The other 5,000 sessions comprise 3,000 resolved sessions and 2,000 escalated or abandoned sessions. The calculation is:

  1. Knowledge references: 5,000 × 2 = 10,000 units.
  2. Sessions without references: (3,000 × 1.0) + (2,000 × 0.7) = 4,400 weighted units.
  3. Total weighted units: 10,000 + 4,400 = 14,400.
  4. Assisted time: 14,400 × 6 ÷ 60 = 1,440 hours per month.
  5. At $72 per hour: 1,440 × $72 = $103,680 per month, or about $1.24 million per year.

This is an assisted-value estimate, not proof that $1.24 million in cash was saved. Validate whether those hours produced shipped outcomes, avoided spend or another approved benefit before using the figure in ROI.

Cost category What to include Typical treatment
Access and usage Seats, consumption, model or API usage and overage Recurring; allocate by eligible users and measured usage.
Infrastructure Compute, storage, networking, sandboxing and observability Recurring or usage-based; include shared-platform allocation.
Integration Repository, ticketing, identity, deployment and knowledge-system integration One-time implementation plus ongoing maintenance.
Security and compliance Architecture review, data controls, access management, audits and policy work Include both launch work and recurring review.
Evaluation and telemetry Test sets, quality checks, monitoring, retention and analysis Recurring operational cost.
Enablement Training, onboarding, prompt and context work, role modeling and support Mostly transition cost, with continuing support.
Workflow redesign Process changes, new review gates, documentation and coordination Transition cost; do not omit because it is not a vendor invoice.
Rework and failure handling Correction of incorrect output, security findings and failed experiments Measure directly where possible; otherwise use a stated scenario assumption.

Separate upfront and transition costs from steady-state annual costs so payback is not distorted. Include internal engineering, platform, security, legal, procurement and finance time when those teams materially support the program.

Use scenarios and sensitivity instead of a single forecast

Build at least three cases. Keep the model’s structure identical and change only explicit assumptions.

Variable Conservative case Expected case Upside case
Eligible-user adoption Lower measured adoption during ramp Observed adoption after training and workflow alignment High adoption across additional eligible workflows
Realized savings Use a fraction of assisted hours that converts to shipped or avoided-cost outcomes Use validated local conversion from assisted hours to outcomes Use the higher conversion supported by post-deployment evidence
Quality effect No improvement or additional rework Measured defect and rework change Validated avoided incidents or compliance cost
Program cost Higher usage, support and governance burden Budgeted recurring and transition cost Scale efficiencies with documented evidence
Attribution discount Large discount where other changes overlap Evidence-based discount Small discount only with a strong comparison design

A simple modeling technique is to apply 0.5×, 1.0× and 1.5× multipliers to a validated benefit estimate for conservative, expected and upside cases. These are modeling choices, not industry benchmarks; replace them when your data supports better factors. Report the resulting ROI, payback and break-even adoption for each case.

Break-even benefit equals total annual program cost. Break-even adoption can then be calculated as:

Break-even adoption = annual cost ÷ (benefit per fully adopted user × eligible users).

Interpret published productivity evidence correctly

The 21% controlled-trial result

A randomized controlled trial of 96 full-time Google software engineers estimated that AI shortened time on a complex enterprise task by about 21%. Elise Paradis and coauthors reported a large confidence interval and cautioned that the result may not transfer across tools or over time. Use 21% as a scenario input or hypothesis to test, never as a guaranteed benefit for your organization.

DORA’s organizational finding

DORA’s 2025 research drew on more than 100 hours of qualitative data and survey responses from nearly 5,000 technology professionals. Its conclusion is that AI amplifies existing organizational strengths and dysfunctions. Platform reliability, testing, security, governance and process readiness therefore affect realized ROI. An agent added to a fragile delivery system can increase rework as easily as it increases output.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Budget for the ramp

DORA discusses an initial productivity dip. Microsoft likewise notes that uneven ROI often reflects training, role modeling and workflow alignment rather than licensing alone. Model onboarding, workflow redesign, evaluation, prompt and context work, governance, security review, integration, support and rework during the ramp instead of presenting launch-day productivity as steady state.

Run the measurement program step by step

  1. Choose the workflow: write its start and end events, eligible roles and repositories.
  2. Name the sponsor and decision: specify who owns the result and what threshold triggers expansion or redesign.
  3. Freeze the baseline: capture cycle time, throughput, review time, defect and rework rate, change-failure rate, incident load, deployment frequency, developer experience and productive-hour cost.
  4. Instrument leading events: adoption, weekly activity, assisted hours, output acceptance, workflow coverage, training and support.
  5. Instrument lagging outcomes: delivery, quality, reliability and business measures using the same definitions as the baseline.
  6. Launch in phases where practical: retain a comparison group or staggered cohorts to improve attribution.
  7. Reconcile capacity: ask where recovered hours went and record shipped work, avoided spend or approved capacity changes.
  8. Calculate benefits by bucket: keep efficiency, quality, revenue and strategic effects separate until finance approves aggregation.
  9. Subtract complete costs: include transition, governance, integration, support and rework.
  10. Publish ROI and payback by scenario: show assumptions, confidence limits, attribution discounts and the date through which data is valid.
  11. Review continuously: refresh the model after workflow changes, new model versions, policy changes or material shifts in adoption.

Compare agent options on realized economics

Do not select an agent because it has the highest usage or the most impressive demonstration. Compare options across the same measurement boundary.

Comparison axis Questions to answer
Benefit and payback What are conservative, expected and upside ROI and payback results after transition costs?
Adoption and coverage How many eligible users and workflows use it, and how much output is accepted or reused?
Delivery and experience Does cycle time improve without degrading developer experience or review quality?
Quality and security What happens to defects, rework, incidents, vulnerabilities and compliance findings?
Integration and telemetry Can the organization connect repositories, identity, deployment, evaluation and outcome data?
Governance effort What security review, data controls, policy work and ongoing oversight are required?
Total cost and scale How do usage, support and infrastructure costs behave as adoption and workflow coverage grow?
Capacity realization Is reclaimed capacity actually converted into shipped outcomes or documented avoided spend?

Common ROI mistakes and how to correct them

Counting lines of code

More generated code can increase maintenance and review burden. Replace lines-of-code targets with cycle time, accepted output, rework, defects and shipped outcomes.

Counting every suggested minute

A suggestion accepted by an engineer is not automatically a saved hour. Measure the task before and after, then verify that the time was reinvested or converted into avoided cost.

Using license cost as total cost

Add integration, security, evaluation, training, governance, support and rework. A low subscription price can still produce a negative ROI if transition and operating costs are high.

Ignoring quality debt

Measure escaped defects, rework, incidents and change failures alongside speed. If an agent accelerates delivery but increases correction work, subtract that cost from the benefit.

Reporting a pilot as steady state

Pilots often have unusually motivated users, concentrated support and simplified workflows. Continue measurement after rollout and model the onboarding dip and support load.

Overclaiming causation

Use phased rollout, comparison groups or carefully documented before-and-after analysis. Apply an attribution discount when other changes overlap, and state what the data cannot establish.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Leaving strategic value unpriced but implied

Describe resilience, capability and decision speed in a separate strategic scorecard unless finance approves a monetary method. This preserves the value without presenting speculation as savings.

A compact worksheet for finance and engineering

Populate one row for each workflow and month:

  • Eligible users and adoption rate.
  • Sessions, references, actions and successful outcomes.
  • Assisted hours and the documented hourly rate.
  • Efficiency benefit actually reinvested.
  • Defects, rework, incidents and compliance events avoided.
  • Revenue or capacity outcome, contribution value and attribution discount.
  • Recurring usage, infrastructure, support, governance and integration cost.
  • One-time transition cost allocated to the measurement period.
  • Monthly attributable net benefit, cumulative benefit and payback status.

For the published Microsoft example, the monthly assisted-value estimate is $103,680 before local validation and cost subtraction. If a separate illustrative model assumed $40,000 in monthly recurring cost and $120,000 in upfront transition cost, monthly net benefit would be $63,680 and simple payback would be about 1.9 months. Those cost figures are merely worksheet assumptions; replace them with your documented costs before making a decision.

What a credible investment decision looks like

A defensible decision memo states the workflow, baseline, observation period, comparison design, benefit formulas, cost ledger, attribution discount, scenario range, payback and the capacity action that converts time into value. It also names the guardrails required to preserve quality, security and compliance.

The strongest case is not “the agent saves six minutes” or “AI makes engineers 21% faster.” It is: this workflow produced a measured change; this portion was attributable to the agent; this recovered capacity became a documented outcome; these quality and governance costs were included; and the result remains positive under a stated downside case.
