Calculate palletizing capacity in two stages: first convert the validated robot cycle time into cycles, then multiply by the number of products handled in each cycle. For a cycle time of t seconds and n products per cycle, ideal capacity is 60 ÷ t cycles per minute, (60 ÷ t) × n products per minute, or (3,600 ÷ t) × n products per hour. That is an ideal motion rate, not automatically the sustained output of a complete cell. Product presentation, gripper action, pallet changes, interlayers, faults and upstream or downstream waiting must be measured or modeled separately.
Start with a precise definition of a cycle
The word “cycle” is the source of many bad capacity estimates. In one application it may mean one complete pick, move and place of a single case. In another it may mean one complete motion carrying four cases with a multi-pick gripper. State exactly what begins and ends the timing interval before doing any arithmetic.
For a palletizing cell, a robot cycle normally includes the programmed motion from the product-pick position to the pallet-place position and back to the next pick, together with any programmed approach, orientation, grip and release actions. Some published figures time only a standardized robot motion. Others report finished product units per hour. Those figures are not interchangeable.

- Products per cycle: the number of cases, bags, trays or other units carried and deposited during that sequence.
- Cell cycle: the complete sequence including conveyor presentation, pallet access, interlayer handling and other coordinated equipment when those events are inside the timing boundary.
- Finished output: good product that actually leaves the cell during a stated period, after interruptions and changeovers.
Write the definition on the calculation sheet. If a supplier says “2,200 units per hour,” first establish whether “unit” means a robot motion or a product handled by the tool.

The three throughput formulas
| What you are calculating | Formula | Unit |
|---|---|---|
| Robot cycles per minute | 60 ÷ t |
cycles/minute |
| Robot cycles per hour | 3,600 ÷ t |
cycles/hour |
| Theoretical products per minute | (60 ÷ t) × n |
products/minute |
| Theoretical products per hour | (3,600 ÷ t) × n |
products/hour |
Here, t is the validated cycle time in seconds and n is the number of products handled per cycle. The formulas are unit conversions, not a promise that a particular robot will achieve the result in your factory.
Illustrative calculation
At a validated three-second cycle with a gripper carrying one case, the robot completes 60 ÷ 3 = 20 cycles per minute and the theoretical rate is 20 cases per minute, or 1,200 cases per hour. If the same motion carries four cases at once, the arithmetic becomes 20 cycles and 80 cases per minute, or 4,800 cases per hour.
These numbers are illustrative calculations, not vendor ratings or tested production results. A four-case tool may require a different approach, grip, stabilization and release motion, so its actual cycle time may not remain three seconds. Conversely, a published product-unit rate may already include the pick count; multiplying it by four again would overstate capacity.

How to calculate a rate from a production requirement
- Express demand in one time unit. Convert the required shift or hourly output to products per hour (or products per minute). Include the required product mix if different items use different patterns or tools.
- Confirm the product definition. Decide whether a unit is a case, bag, tray, carton, pallet layer or another finished item. Do not mix cases per hour with pallets per hour.
- Determine products per robot cycle. Use the actual end-of-arm tooling configuration. A one-at-a-time vacuum tool and a four-case clamp have different values of n.
- Calculate the maximum cycle time allowed by demand. Rearrange the formula as
t = (3,600 × n) ÷ required products per hour. This gives an ideal upper bound before losses. - Check the complete cell. Add the time and constraints for infeed, sensing, pallet exchange, interlayers, safety stops and downstream release. The robot must meet the requirement while those events occur, not only while its arm is moving.
- Validate with a simulation or trial. Use the exact product, gripper, pallet pattern, reach, speed limits and control logic. Record both average cycle time and the interruptions that occur over a representative run.
Example: converting a requested rate into a target
Suppose a line requires 1,800 cases per hour and the proposed tool carries two cases per robot cycle. The ideal cycle-time limit is (3,600 × 2) ÷ 1,800 = 4 seconds. A four-second robot motion leaves no allowance for pallet exchange, faults or conveyor starvation, so it is a screening target rather than a production guarantee. The project should validate a faster motion or demonstrate that the required operating fraction is achievable with the planned cell design.

Separate ideal capacity from sustained line output
The ideal formula assumes that product is always available, the target pallet position is accessible, the tool grips and releases every time, no pallet is being exchanged, no interlayer is being placed and no equipment is stopped. A sustained estimate must account for the time when those assumptions are false.
If your facility has a measured or justified planned operating fraction f, you can express the estimate as:
sustained products/hour = (3,600 ÷ t) × n × f
The fraction must come from your application data, a simulation or an agreed engineering basis. Do not insert a universal “85% utilization” or another generic allowance simply because it is common in an example. If no defensible fraction exists, report the ideal rate and the observed rate separately.
Events that reduce a shift total
- Waiting for the infeed conveyor or a correctly spaced product.
- Vision, sensing or tracking delays before a pick is released.
- Grip confirmation, product stabilization and release confirmation.
- Unavailable pallet positions, pattern transitions or vertical travel to a higher layer.
- Pallet exchange, pallet dispenser operation and empty-pallet removal.
- Interlayer retrieval and placement.
- Fault recovery, rejected picks, safety stops and manual intervention.
- Planned changeovers, cleaning and product or pallet-pattern changes.
- Downstream blockage that prevents the robot from releasing a completed pallet.
Kawasaki Robotics notes that processing capacity varies with the robot model, item shape and weight, transport conditions and surrounding equipment configuration, and describes its brochure capacities as references under optimal conditions. That qualification is why a robot-only number should not be presented as finished line output.

What determines the measured cycle time
Pick count and cycle boundary
Handling multiple boxes simultaneously can increase product capacity per motion, but the tool may need extra approach, squeeze, vacuum-build or settling time. Kawasaki identifies simultaneous handling of multiple boxes as a way to increase processing capacity. Measure the complete multi-pick sequence rather than multiplying a one-box test by the number of boxes.
Payload
Payload is the total carried mass: product, end-of-arm tooling, tooling adapters, dress-out and any other mass that moves with the wrist. FANUC’s selection guidance explicitly says to include tooling, dress out and product when selecting payload. A tool that is within the robot’s headline payload may still require a lower programmed speed, different acceleration or a different model when the actual carried mass and inertia are considered.
Reach, pallet geometry and path
The distance from the pick point to the pallet, pallet height, layer pattern, product orientation and vertical motion all change the trajectory. A short straight transfer and a far corner placement with wrist reorientation are not equivalent cycles. Compare published rates only when the reach, pallet geometry, path and payload are known. The manufacturer material reviewed here does not establish a universal equation that converts reach directly into cycle time.
Do these 3 things before closing this tab:

Vacuum generation, clamp closing, confirmation sensors, product stabilization and release can add time at both ends of the motion. Use the validated values for the selected gripper and product surface. There is no general grip-time allowance that can be applied safely to every tool or package.

Infeed and cell coordination
The robot can be ready while the cell is not. Product spacing, conveyor speed, accumulation length, tracking, pallet availability, interlayer equipment and downstream clearance determine whether a pick is presented at the required instant. The cell controller may intentionally slow the robot to preserve product spacing or avoid a collision, so the fastest programmed motion is not necessarily the highest sustainable rate.
How to interpret manufacturer cycle figures
Published figures are useful reference points, but the assumptions must travel with the number. The following examples use different definitions and conditions.
| Source and model | Published figure | Other stated specifications or conditions | How to use it |
|---|---|---|---|
| ABB IRB 460 product page, accessed 2026 | 2,190 cycles per hour with a 60 kg load | 2.4 m reach; 110 kg payload capacity. The excerpt does not define every application assumption. | Treat as a model-specific manufacturer claim, not guaranteed facility throughput. |
| FANUC M-410iC/110 product page, accessed 2026 | Up to 2,200 standard palletizing cycles per hour | Up to 110 kg payload, 2,403 mm reach and four axes. Confirm the standard-cycle test conditions in the model datasheet. | Compare only with another figure using the same cycle definition and test motion. |
| Kawasaki Robotics 2026 brochure | Approximately 1,200 units per hour for one-at-a-time handling; up to 2,200 units per hour under certain conditions | Rate varies by model and can change with item shape, weight, transport conditions and surrounding equipment; capacities are reference values based on optimal conditions. | Determine whether “units” means product units or robot motions before using the number. |
These figures are not an apples-to-apples ranking. A “cycle” can be one motion while a “unit” can be one product. Product weight, gripper, reach, path, pallet pattern, pick count and test conditions can all differ. The largest headline number is therefore not a reliable selection criterion by itself.

A practical comparison framework for robots and cells
Request the same information from every supplier and put it on one worksheet. A useful comparison contains:
| Category | Information to record | Why it changes capacity |
|---|---|---|
| Demand | Required good products per minute and per hour; product mix | Sets the actual target rather than a generic speed claim. |
| Cycle definition | Start and end points, robot-only or complete-cell timing | Prevents motion cycles from being confused with finished units. |
| Pick count | Products carried per cycle and pattern per layer | Determines the multiplier in the throughput formula. |
| Payload and inertia | Product, tool, dress-out and adapters | Influences allowable acceleration, speed and robot selection. |
| Reach and path | Pick location, farthest pallet position, layer height, orientations and joint path | Defines the actual motion being timed. |
| Tooling | Grip or vacuum times, confirmation logic, stabilization and release | Adds non-motion time and affects pick reliability. |
| Cell equipment | Infeed, sensing, pallet exchange, interlayer handling and downstream release | Can starve or block the robot even when its programmed cycle is fast. |
| Operating losses | Faults, changeovers, safety stops and planned maintenance | Converts an ideal rate into a shift output. |
| Test basis | Product dimensions and weight, pallet type, software mode, speed limits and test duration | Makes supplier claims comparable and reproducible. |
Validation procedure before committing to a rate
- Freeze the application data. Record product dimensions, mass, center of gravity, surface condition, pallet dimensions, layer pattern, maximum stack height and required changeovers.
- Specify the tool. Include the tool body, fingers or vacuum cups, adapters, hoses, sensors and dress-out in the payload and collision envelope.
- Map the complete path. Include the nearest and farthest pick and place positions, approach and retreat points, wrist orientation, layer transitions and pallet exchange positions.
- Define timing signals. Decide whether timing starts at pick permission, first robot motion, grip confirmation or another event, and when it ends. Use the same boundary for every trial.
- Run representative sequences. Test the fastest and slowest pallet positions, every relevant layer pattern, product variants and normal infeed conditions. A short demonstration of one easy layer is not enough.
- Log interruptions. Record waiting for product, blocked downstream equipment, grip failures, pallet changes, interlayers, faults and manual recovery with timestamps.
- Calculate both rates. Report the ideal rate from the validated robot cycle and the observed good-product rate over the full run. State the operating fraction used for any forecast.
- Stress the boundary conditions. Check low and high product temperatures or surface conditions when they affect gripping, the heaviest payload, the farthest reach, the tallest stack and the longest planned changeover.
- Document assumptions. Keep the product revision, tool revision, controller program, speed limits, pallet pattern and test date with the result so later changes can be evaluated.
Diagnosing a rate that is lower than the calculation
| Observed symptom | Likely constraint | Check or corrective action |
|---|---|---|
| Robot is often idle before a pick | Infeed starvation, poor spacing or tracking delay | Measure conveyor availability and accumulation; improve presentation or add buffering. |
| Robot waits after placing a case | Pallet position unavailable, interlayer delay or downstream blockage | Time pallet and interlayer equipment separately and synchronize the hand-off. |
| Cycle becomes longer on upper layers | Additional vertical travel, reach or wrist orientation | Use the farthest and highest placement in the validation cycle, not an easy layer. |
| Grip confirmations are slow or inconsistent | Tool actuation, leakage, package variation or sensor settings | Validate grip and release times for the actual product; do not assume a generic allowance. |
| Published rate looks much higher than the cell result | Different definition, pick count or test conditions | Reconcile units versus motions, payload, path, reach, pallet pattern and test boundary. |
| Good output falls over a shift | Fault recovery, changeovers, safety stops or planned maintenance | Use a time-stamped loss log and calculate the site-specific operating fraction. |
Reporting the result so it can be audited
A useful capacity statement contains the number, definition and conditions in one place. For example:
“The validated robot motion is 3.0 seconds from pick permission through release and return, carrying one 12 kg case with the specified tool, at the stated pallet pattern and farthest reach. This equals 20 robot cycles per minute and an ideal 1,200 cases per hour. During a representative run, the cell produced [do not use a placeholder in a published report] measured good cases per hour after infeed waits, pallet exchange, interlayers and faults; the planned operating fraction was calculated from those logged times.”

Common calculation mistakes
- Multiplying a product-unit claim by pick count. First determine whether the source has already counted products.
- Using 60 instead of 3,600 for an hourly result. Sixty converts seconds to minutes; 3,600 converts seconds to hours.
- Ignoring tool mass. Payload is not just the product.
- Timing only the arm motion. Grip, release, sensing and coordinated equipment can be inside the real cell cycle.
- Using the nearest pallet position. The farthest reach and highest layer often govern the validated cycle.
- Applying a universal utilization percentage. Losses are facility- and application-specific; measure or model them.
- Comparing unlike vendor figures. “Cycles per hour,” “units per hour,” one-at-a-time handling and multi-pick handling may describe different things.
- Treating a brochure maximum as a guaranteed shift rate. Manufacturer figures are references tied to stated assumptions and often optimal conditions.
Bottom-line decision rule
Use the arithmetic to set a transparent screening target: divide 60 or 3,600 by the validated cycle seconds, then multiply by the products actually handled per cycle. Use the resulting ideal rate only as the first line of the capacity model. Select and approve the robot or cell against the complete application—payload including tooling, reach, path, pallet geometry, gripper behavior, infeed, pallet exchange, interlayers, floor space, duty and measured operating losses. A simulation or measured trial with the real product and tool is the appropriate basis for a firm production commitment.
