Accurate custom-manufacturing prices come from a job-order cost sheet, not a guess at the hourly machine rate. Trace every material, setup, run, labor, consumable, outside-process, scrap, and overhead cost to the customer’s job; divide lot-level costs by the quoted quantity; then convert total cost to a true selling price with price = cost ÷ (1 − target margin). Reconcile the quote with actual job results after shipment so the next estimate reflects what the shop really spends.
Use job-order costing for customer-specific work
A custom part has its own drawing, material, process route, quantity, tolerances, inspection needs, and delivery promise. The appropriate control method is therefore job-order costing: a separate record follows the resources consumed by that particular job. The U.S. Forest Service’s Product Costing Guide for Wood Dimension and Component Manufacturers describes job-order costing as suitable for companies producing a wide variety of products. Its job cost sheet records direct material, direct labor, and overhead, then compares total cost with the selling price to determine gross margin.
Use the drawing and process plan as the source of the routing. A routing is the ordered list of operations required to turn stock into shippable parts. Each operation should identify its work center, setup time, run or cycle time, wait or move time, labor requirement, inspection activity, and any subcontracted process. Microsoft’s manufacturing-cost documentation notes that total operation time typically consists of setup, run time, and wait and move time. Omitting any of those elements makes a quote look competitive while quietly transferring cost to the shop.

1Scan for outdated or missing drivers - takes under a minute2Repair Windows errors before they cause bigger problems3Fix the driver behind crashes, sound loss and screen glitchesEstablish a loaded shop or work-center rate
Never quote from an operator’s wage alone. A loaded rate must recover the cost of the labor, machine capacity, and indirect factory work required to make the part. Microsoft describes capacity cost as including labor and machine costs and allows work-center rates to include indirect factory expenses. In practice, the rate should recover items such as supervision, facility cost, maintenance, software, quality support, utilities, and other indirect costs that are not charged directly to one part.

What belongs in the rate
- Direct or attended labor: time an employee spends loading, unloading, assembling, deburring, inspecting, packing, or otherwise attending the job, unless that time is charged separately.
- Machine capacity: the cost of owning, financing, maintaining, and operating the equipment while it is available for production.
- Indirect factory overhead: supervision, maintenance support, quality systems, production software, facility expense, and similar costs.
- Practical capacity: use realistic available production hours rather than assuming every paid hour is productive. Planned maintenance, changeovers, training, meetings, and unavoidable downtime reduce the hours over which fixed costs can be recovered.
A shop can calculate a rate for each machine or work center, or use a departmental rate when equipment and work are sufficiently similar. The important control is consistency: if overhead is already inside the loaded rate, do not add the same overhead again as a second percentage.
Separate labor when the machine rate does not include it
Some shops include an operator’s attended time in the work-center rate; others charge direct labor as its own line. Either approach works if the quote sheet states which one is being used. Charge assembly, manual finishing, inspection, packaging, and other labor separately when they are not included in the machine rate. This prevents a machine-heavy rate from being applied to work that is mostly manual.
Build the routing before calculating the price
Start with the latest drawing revision, quantity, material specification, tolerances, finish, inspection requirements, and requested delivery date. Then list each operation in sequence. A typical routing might include material preparation, programming, setup, machining, deburring, inspection, outside treatment, final inspection, and packing.

- Setup time: programming, fixture installation, tooling changes, workholding, first-article setup, and inspection preparation. It is incurred once per lot or once per setup event.
- Run time: the cycle time multiplied by the number of units produced. If a machine makes several parts per cycle, use the cycle time per cycle and divide by the number of parts produced in that cycle.
- Wait and move time: queueing, movement between departments, cooling, curing, or other elapsed time that consumes capacity or affects the promised lead time.
- Attended labor: loading and unloading, assembly, deburring, inspection, sorting, and packing that are not already included in the work-center rate.
- Inspection: first-article work, in-process checks, final inspection, documentation, and any customer-specific reports.
Do not confuse elapsed lead time with chargeable machine time. A part may wait overnight for heat treatment without occupying a machine, but the outside processor, freight, handling, and schedule impact still belong in the quote when applicable.
Use a complete quote worksheet
A useful worksheet has one row for each operation and a summary that rolls all rows into a lot total and a per-part cost. Include the following fields:

| Cost element | How to calculate it | Typical evidence to retain |
|---|---|---|
| Direct material | Required stock quantity × current supplier price, adjusted for the material form and purchase minimum | Supplier quote, material certificate, and drawing revision |
| Material waste or scrap | Additional material required to cover the assumed yield or planned off-cuts | Yield assumption and nesting or cut plan |
| Setup | Setup hours × loaded work-center rate, allocated across the quoted lot | Program, fixture, tooling, and first-article time |
| Run time | Cycle minutes ÷ 60 × loaded machine rate × required production cycles | Proven cycle time or engineering estimate |
| Direct labor | Attended hours × labor rate when not included in the machine rate | Standard work or time study |
| Consumables and tooling | Expected inserts, cutters, coolant, abrasives, fixtures, and special tools allocated to the job | Tool-life record, purchase price, or amortization rule |
| Outside processing | Supplier charge plus freight, handling, and any required receiving or inspection | Subcontractor quotation and logistics cost |
| Overhead and risk | Recovered through the loaded rate, plus a separately documented contingency for known uncertainty | Rate version, assumption log, and re-quote triggers |
The worksheet should identify the quote date, customer, part number, revision, quantity, material grade, promised lead time, currency, and expiration date. Prices for material and subcontracting can change quickly; a dated assumption is more useful than an unexplained number.
Apply the machine-shop formulas correctly
Swarf publishes a concise set of formulas for job-shop quoting:
setup cost per part = (setup hours × shop rate) ÷ quantityrun cost per part = (cycle minutes ÷ 60) × shop rateraw cost per part = material + setup + run + consumablestotal cost per part = raw cost per part + scrap allowancequoted price per part = total cost per part ÷ (1 − margin)
Extend the raw-cost line when a job has direct labor, outside processing, inspection, packaging, or other costs. The formula is a structure, not a reason to omit a cost category.
Margin is not markup
If total cost is $100 and the target margin is 20%, the selling price is $100 ÷ (1 − 0.20) = $125. The resulting $25 gross profit is 20% of the $125 selling price. Adding 20% to cost produces $120, which is a 20% markup but only a 16.7% margin. Keep the worksheet labels explicit so a salesperson cannot substitute one measure for the other.
Swarf’s calculator displays a 15–25% target-margin suggestion, but those are vendor starting assumptions, not independent industry medians. Select a margin that reflects the shop’s capacity, risk, warranty exposure, payment terms, and commercial strategy, and document who approved it.

Worked example: a 100-piece machined lot
The following numbers are illustrative assumptions to show the mechanics; they are not an industry benchmark. Suppose a 100-piece order uses $24 of material per finished part, requires four hours of setup on a work center loaded at $90 per hour, has a 12-minute cycle, needs $6 of attended labor, $3 of consumables, and $8 of outside processing per part. Assume a 5% scrap allowance and a 20% target margin.
- Allocate setup:
(4 × $90) ÷ 100 = $3.60 per part. - Calculate run cost:
(12 ÷ 60) × $90 = $18.00 per part. - Sum cost before scrap:
$24.00 + $3.60 + $18.00 + $6.00 + $3.00 + $8.00 = $62.60. - Add the assumed scrap allowance:
$62.60 × 0.05 = $3.13, giving$65.73 total cost per part. - Convert cost to price:
$65.73 ÷ 0.80 = $82.16 per part, rounded according to the shop’s quoting policy.
The lot price before any commercial rounding is approximately $8,216. The quote should state whether the outside process is included, the assumed yield, the material specification, and the conditions that would require a re-quote. If the $90 rate already includes the $6 of attended labor, remove that separate labor line rather than charging it twice.
Make quantity breaks reflect setup economics
Setup is a lot-level cost. In the example, the $360 setup costs $36 per part for a 10-piece lot, $3.60 per part for 100 pieces, and $0.72 per part for 500 pieces. Run cost, by contrast, scales with the number of units. Swarf summarizes the effect this way: because setup is amortized, five pieces cost much more each than 500.
When the customer is deciding between quantities, show a quantity-break table or a minimum charge instead of hiding the economics in an unexplained unit price.
| Quoted quantity | Setup allocation from the example | What changes |
|---|---|---|
| 10 | $36.00 per part | The fixed setup dominates the unit price. |
| 100 | $3.60 per part | The quoted example uses this lot size. |
| 500 | $0.72 per part | Setup is spread widely, subject to capacity and material purchasing limits. |
A separate setup line is often clearer for prototypes and very small lots. A minimum order charge protects the shop when the calculated unit price would otherwise be uneconomic. State whether setup is charged once per order, once per revision, or again when a repeat order requires a new setup.

Plan for scrap instead of treating it as a surprise
Scrap increases the number of components that must be purchased or produced. Microsoft documents scrap as a bill-of-materials or routing cost element. Enter an assumed yield or scrap factor in the worksheet and identify what the percentage applies to: material only, machining cost, or the full job cost. Applying it inconsistently makes comparisons between quotes unreliable.
Set a re-quote trigger
For prototypes, unfamiliar processes, difficult alloys, thin walls, tight tolerances, or new suppliers, the yield assumption may be uncertain. Write a plain-language condition into the quote, such as a re-quote if the approved material grade changes, the first-article process cannot meet the specified tolerance, or actual yield falls below the stated assumption. Do not present an unsupported “industry scrap rate”; use the shop’s completed-job history and process evidence.
Include tooling, consumables, inspection, and packaging
Small items accumulate into a material margin loss when they are omitted. Include inserts, cutters, coolant, abrasives, deburring media, fixtures, special gauges, protective packaging, labels, certificates, and inspection reports where the job requires them.
Amortize reusable special tooling deliberately
A fixture or special tool may serve several lots. Decide whether the customer is paying the full nonrecurring engineering or tooling cost on the first order, or whether the cost is amortized over an agreed quantity. Record the decision on the quote. Never bury a customer-specific fixture in a general rate and then assume every future job will recover it.

Charge inspection at the point it occurs
First-article inspection preparation is part of setup. In-process and final inspection belong in direct labor or a quality work-center rate, depending on the shop’s costing design. Customer-required reports, traceability, certificates, or special testing can add both internal labor and external charges.

Show outside processing as its own cost element
Heat treatment, plating, anodizing, coating, testing, calibration, and similar services are not free extensions of machining. Microsoft lists subcontracting as a separate production cost element and notes that indirect subcontracting can include freight and handling. Request a current supplier quotation, confirm minimum charges and lot-size rules, and add freight, packaging, receiving, and any incoming inspection required by the process.
Use a separate line for outside processing when it helps the customer understand the price or when the supplier’s quote may expire sooner than the machining quote. Identify whether the price is based on a supplier estimate or a firm purchase order, and state what happens if the customer changes quantity or specification.
Choose an appropriate costing control
| Method | How it works | Strength | Limitation |
|---|---|---|---|
| Actual costing | Uses actual material, labor, and overhead values for the job. | Closest view of what the job truly consumed. | Overhead bills arrive later, so the complete cost is not immediately available. |
| Normal costing | Uses actual direct material and labor with predetermined overhead rates. | Provides a timely quote while retaining actual direct-cost data. | Predetermined overhead can differ from the eventual actual amount. |
| Standard costing | Uses predetermined rates for all cost elements and records the difference between standard and actual as a variance. | Fast, repeatable estimates and clear variance reporting. | Standards become misleading if rates, cycle times, or process assumptions are not refreshed. |
The U.S. Forest Service guide distinguishes these three approaches. A small shop can implement the same discipline in a spreadsheet with versioned routings, rate dates, and a post-job variance column. A larger operation may use manufacturing software that rolls up bills of material, work-center rates, lot-size setup, subcontracting, scrap, and variances. The software does not remove the need for accurate routings and current rates.
Build a spreadsheet that another person can audit
- Create an assumptions tab: quote date, currency, material price, loaded rates, target margin, yield, lead time, and expiration date.
- Create a routing tab: operation sequence, work center, setup hours, cycle minutes, wait or move time, labor hours, and quantity per cycle.
- Create a purchase-cost tab: material, tooling, consumables, outside processing, freight, and handling, each with a supplier or internal source and date.
- Roll up the lot: calculate each operation total, then divide lot-level costs by quoted quantity for the per-part view.
- Separate cost from price: show total cost, target margin, selling price, and any commercial rounding in different cells.
- Lock the revision: save the drawing revision, assumptions, and formula version with the quote so a later change can be explained.
- Add a variance column: after shipment, enter quoted and actual values for material, setup, cycle time, labor, scrap, outside processing, and margin.
Use visible formulas rather than hard-coded unit prices. A reviewer should be able to change quantity and immediately see setup allocation, material purchasing, and margin effects. Protect the rate and assumption cells from accidental edits, and require an approval when a quote departs from the normal margin or yield rules.
Reconcile every completed job
After shipment, compare the quote with actual material usage, setup hours, cycle time, attended labor, scrap, outside-processing invoices, freight, and achieved margin. Classify each variance by source: price change, quantity change, time-estimate error, process failure, unplanned rework, supplier difference, or data-entry error.
Update a routing or rate when the evidence repeats, not after one unusual event. A recurring cycle-time miss may require a new standard; a one-off broken tool may belong in a documented exception. The cited costing methods support variance accounting and post-job comparison, but there is no universal published percentage that defines quote accuracy. The shop’s own completed-job history is the defensible benchmark.
Common quoting failures and their fixes
- Using wage rate as the machine rate: build a loaded work-center rate that recovers machine and indirect factory costs.
- Dividing every cost by units in the same way: allocate setup across the lot, while run cost scales with produced units.
- Ignoring small-lot economics: show quantity breaks, a minimum charge, or a separate setup line.
- Hiding scrap: state the yield assumption and the re-quote condition.
- Double-counting overhead: document which overhead is inside the loaded rate and which, if any, is an explicit allocation.
- Leaving out outside processing: include supplier charges, freight, handling, and receiving or inspection.
- Confusing markup with margin: use
cost ÷ (1 − margin)for a target margin. - Quoting from stale inputs: date supplier prices, rates, drawing revisions, and quote expiry.
- Never checking the result: reconcile actual job performance and refresh standards when recurring variances appear.
Final pre-release checklist
- Is the drawing revision and customer quantity identified?
- Does every operation have a work center, setup, run, and relevant wait or move time?
- Are material waste, tooling, consumables, inspection, packaging, and outside processing included?
- Is labor either included once in the loaded rate or charged separately, never both?
- Is the scrap or yield assumption visible and tied to a re-quote trigger?
- Are lot-level setup costs allocated to the quoted quantity?
- Does the displayed selling price produce the stated margin rather than merely a markup?
- Are supplier prices, rates, lead time, currency, and quote expiry dated?
- Has an authorized person reviewed unusual risk, low margin, or capacity conflicts?
- Is the quote saved with a revision that can be compared with actual job results?
When these checks pass, the price is traceable: a customer can understand the commercial structure, and the shop can explain where profit or loss came from. That traceability is what makes a custom-manufacturing quote accurate enough to improve over time.
