You do not need a manager title, an office, or constant video presence to become a stronger leader. The most reliable route is deliberate practice: choose one leadership behavior, use it on a real piece of work, ask someone to observe its impact, and adjust based on specific feedback. Repeat that cycle while making goals, decisions, ownership and dependencies easy for remote colleagues to see.
Remote work removes many informal development moments. A manager cannot overhear how you handled a difficult conversation, and a colleague may not know what you contributed unless you document it. Treat leadership development as a planned part of your work rather than something that happens by accident.
Why remote work changes how leadership skills develop
In an office, people often learn by observation: they sit in on a negotiation, hear a senior colleague explain a decision, or receive a quick correction after a meeting. Distributed work reduces those spontaneous interactions and can delay feedback. Harvard Business Review’s 2022 discussion of hybrid-era development describes this constraint and argues for experiential, applied development that can be partly virtual.

Leadership in a remote setting is visible in the quality of coordination, not in how quickly you answer messages. It includes setting direction, explaining decisions, enabling others, building trust through dependable action, and choosing communication methods that fit the message.
The remote leadership behaviors worth practicing
Start with one behavior for a few weeks. Trying to improve everything at once makes feedback vague and progress difficult to see.
| Behavior | What it looks like remotely | Evidence you can collect |
|---|---|---|
| Clarify goals and decisions | State the desired outcome, decision owner, constraints, options considered and next step in a shared written record. | Fewer clarification messages, faster handoffs or collaborators who can explain the decision without you present. |
| Communicate with purpose | Use concise updates for routine information and a live conversation when nuance, disagreement or emotion requires dialogue. | People respond to the right question, meetings end with decisions, and difficult topics do not linger in ambiguous threads. |
| Build trust through follow-through | Make commitments explicit, flag risk early and deliver—or renegotiate—when circumstances change. | Colleagues rely on your updates and escalate issues earlier because they expect an honest status. |
| Invite input and share ownership | Ask for perspectives before closing a decision, assign meaningful authority and credit contributors. | More useful alternatives surface and another person can lead the next step without your intervention. |
| Facilitate technology and access | Design meetings, documents and channels so remote participants can contribute, find context and recover from an interruption. | Fewer people are left out, decisions remain findable, and work continues when someone is offline. |
Virtual-leadership research treats technology facilitation as a particularly relevant function. A 2023 review in the Annual Review of Organizational Psychology and Organizational Behavior reports that four traditional leadership functions have stronger effects on follower need satisfaction in virtual settings, while its abstract highlights facilitating technology use. The abstract does not enumerate those four functions, so they should not be presented as a fixed checklist.
Build a 90-day practice plan
A time-bounded plan turns a general ambition into observable work. Adjust the timing to your role and workload; the sequence matters more than the exact number of days.
1. Choose one behavior and define success
Pick a behavior that matters to your current responsibilities. Examples include clarifying a cross-team decision, facilitating a meeting, coaching a colleague through a problem, or improving a handoff. Write a success statement that another person could recognize:
- “At the end of each project meeting, everyone can name the decision, owner and next deadline.”
- “Before I recommend a solution, I will invite two perspectives from people affected by it.”
- “When a teammate brings a recurring problem, I will ask questions and help them choose an approach rather than taking the task over.”
Avoid goals such as “be more executive” or “increase visibility.” They describe an image, not a behavior.
2. Request a bounded stretch assignment
Ask for a responsibility with a clear outcome, a realistic time box and authority appropriate to your role. You can lead a workstream, coordinate a launch checklist, run a retrospective, onboard a new colleague or own a process improvement without becoming anyone’s formal manager.

Could I own the handoff plan for the next release, with authority to set the meeting agenda and maintain the decision log? We can review the result after two weeks.” The request gives your manager a way to say yes, modify the scope or suggest a safer first step.
3. Agree on a feedback loop before you start
Feedback is more useful when the observer knows exactly what to watch. Agree on three elements:
- Behavior: the action, such as summarizing decisions or inviting dissent.
- Observation point: the meeting, document or handoff where it will be visible.
- Review time: a short conversation soon after the event, while details are fresh.
Ask questions that elicit impact rather than reassurance: “What was clear to you, and what was ambiguous?” “Whose perspective was missing?” “Where did my intervention help the group move?” “What should I do differently in the next meeting?” If a manager is unavailable, a trusted peer or the person receiving your handoff can provide useful observations.
4. Do the work and make the outcome visible
Perform the assignment with normal quality standards. Keep a brief record of the goal, decisions, owners, dependencies and changes. This is not self-promotion; it is an operating record that lets others evaluate the work and continue it when you are offline.

5. Reflect and test one adjustment
After a consequential meeting or decision, spend five minutes answering:
- What outcome did we need?
- What did I do that helped or hindered it?
- What reaction or result surprised me?
- What single adjustment will I test next time?
This reflection method is a practical synthesis of the emphasis on applied experience and feedback in the cited leadership-development guidance; it is not a validated formula or a guarantee of promotion.
6. Increase scope only after you have evidence
When collaborators can point to clearer decisions, smoother handoffs or better problem-solving, ask for a slightly larger responsibility. Scope might expand from one meeting to a workstream, from one project to a recurring process, or from coordinating tasks to coaching another contributor. Keep the same feedback loop as the stakes rise.
How to get leadership practice without managing people
Leadership is the ability to create direction and enable results through other people, not merely the authority to approve leave or assign jobs. Individual contributors can practice it in several ways:
Recommended Free Tools
Lead a decision
Frame the problem, identify who is affected, collect relevant input, recommend an option and document the rationale. Make clear who has final decision authority; facilitating a decision does not mean claiming ownership that belongs to someone else.
Own a handoff or dependency
Map what another person needs from you, by when, in what format and with which risks. Confirm the receiving person’s understanding instead of assuming that sending a file completes the transfer.
Facilitate a meeting
Publish an outcome-focused agenda, provide pre-reading, invite quieter participants, manage time and close with owners and dates. Ask a colleague to observe your facilitation and comment on participation and clarity.
Coach through questions
When a teammate asks for an answer, first establish the goal, constraints and options. Offer your view when useful, but leave the person with ownership of the choice and a next action.

Choose a recurring source of friction, measure the current failure mode in simple terms, propose a small change and review whether it helped. Process leadership demonstrates initiative without requiring a new title.
Make remote work legible through asynchronous leadership
Remote colleagues cannot rely on hallway context. A short, dependable written record prevents repeated questions and reduces the advantage that co-located workers may gain from hearing information first. MIT’s guidance on performance development in remote and hybrid workplaces also stresses choosing the communication mode to suit the message.
Use a decision record
For a meaningful decision, record:
- Goal: the outcome being pursued.
- Decision: what was chosen and when.
- Context: constraints, data and alternatives considered.
- Owner: the person accountable for the next action.
- Dependencies and risks: what could block progress.
- Review point: when the choice will be revisited, if appropriate.
Write for a colleague who was not in the meeting. Avoid burying the decision beneath a transcript of every comment.

Choose written or live communication deliberately
Use an asynchronous note for status, instructions, routine questions and decisions that benefit from a searchable record. Choose a live conversation when the issue is ambiguous, confidential, emotionally charged or likely to produce rapid back-and-forth. Send a short written recap afterward so people who were not present have equal access to the result.

Provide agendas and relevant documents before a meeting, allow questions in writing, and state how someone can contribute if they cannot attend. Do not equate immediate availability with commitment. A person who responds later with a well-considered answer may be contributing more leadership than someone who is always online.
Facilitate remote meetings that produce ownership
Meetings are a visible practice ground because your choices affect several people at once.
- State the outcome in the invitation. Say whether the group must decide, generate options, review information or coordinate execution.
- Send only necessary pre-reading. Identify what participants should decide or prepare, rather than attaching material with no purpose.
- Open with context and roles. Name the decision owner, facilitator, time limit and any constraints.
- Invite input in more than one way. Ask an open question, allow a pause, and accept written contributions from people who prefer not to interrupt.
- Test understanding before closing. Ask someone to restate the decision or surface an unresolved concern.
- Publish the result. Record the decision, owners, deadlines and unresolved questions in the shared workspace.
Ask your observer specifically whether the meeting made it safe and practical for others to disagree. A meeting that ends quickly but suppresses useful information is not an example of effective leadership.
Build trust without confusing it with constant availability
Trust grows when people can predict how you handle commitments and problems. Set a deadline you can meet, tell people early when it is at risk, and propose a revised plan instead of disappearing. Explain what you know, what you are checking and when you will update others.
Trust also depends on fair access to information and development. MIT notes that co-located employees may receive information sooner and that reactions to remote feedback can be harder to read. Counter that advantage by publishing decisions, rotating meeting times when teams span time zones, and offering the same access to stretch work and career discussions regardless of location.
Do not use message counts, green status indicators or camera time as leadership metrics. Measure the quality of outcomes, the reliability of coordination and the growth of other people’s capacity.
Practice shared leadership and technology facilitation
Virtual teams work better when leadership is distributed rather than concentrated in the person who speaks most often. Invite a subject-matter expert to lead the relevant portion of a meeting, let the owner of a task choose the method, and make authority explicit so shared leadership does not become ambiguous responsibility.
Technology facilitation is more than knowing which buttons to press. It includes selecting a tool that supports the work, keeping the authoritative version of a document findable, setting permissions that allow the right people to contribute, and providing a fallback when a connection fails. A remote leader asks whether the system helps people understand and act—not whether everyone attended the same call.

Newman and Ford’s Organizational Dynamics article, published in a 2021 issue and initially dated 2020, proposes five practical steps for dispersed teams: explain the new reality; build and maintain trust; improve leadership communication; encourage shared leadership; and periodically audit alignment with organizational culture and mission. The authors wrote during the COVID-19 transition, so treat these as adaptable guidance rather than proof that one universal sequence causes results. As they put it: “All these steps start with the realization that managing a team is going to be different when the members are dispersed, and new leadership strategies, communication routines and tools are required.”
Schedule development conversations instead of waiting for them
Career guidance is easy to postpone when there is no informal moment to raise it. Gallup’s remote and hybrid guidance identifies feedback, stretch opportunities and regular career conversations as practical development routes. Put the conversation on the calendar and arrive with evidence.

Prepare a focused agenda
- The leadership behavior you are practicing.
- The assignment or outcome where you used it.
- Feedback you received and the adjustment you made.
- The next responsibility or skill you want to test.
- Support you need: an introduction, authority, coaching or training time.
Ask your manager what readiness would look like for the next level and which observable results would demonstrate it. Do not frame the meeting as a request for a title alone; connect your aspiration to a contribution the team needs.
Use mentors and coaches as practice partners
A mentor can help you interpret a situation and suggest alternatives. A coach can help you examine your assumptions and rehearse a conversation. Neither replaces the stretch assignment. Bring them a real scenario, ask for one or two questions to consider, then apply the learning and report what happened.
Track progress with evidence, not online visibility
Keep a simple development log with four columns: date and situation, behavior attempted, observable result, and next adjustment. Useful evidence includes:
- A decision record that prevented a later misunderstanding.
- A handoff completed without rework.
- Feedback from a collaborator that your explanation or facilitation was clearer.
- A teammate taking ownership of a task after your coaching.
- An invitation to coordinate a larger or more complex responsibility.
Balance self-report with other people’s observations. Ask the same question at intervals so changes are comparable, but do not turn colleagues into a permanent rating panel. The aim is better judgment and stronger outcomes, not a score for every interaction.

Applied work should remain the center of development, but a course can provide vocabulary, structure and a cohort for practice. Two options named in the cited guidance are HBS Online’s Leadership Principles course and Gallup’s Manager Program. They are not equivalent products, and their current terms and availability should be checked before enrollment.
| Option | Likely audience | Questions to ask before committing | What the cited material establishes |
|---|---|---|---|
| HBS Online Leadership Principles | An individual seeking structured leadership learning. | How much applied work is required? What feedback or coaching is included? What are the current schedule, cost, geographic access and completion expectations? | Harvard Business School Online identifies the course in its remote-team guidance; current details are not established here. |
| Gallup Manager Program | An employer or manager looking for a structured management-development program. | Is enrollment individual or organization-sponsored? How are practice, manager support and measurement handled? What are the current delivery format, cost and availability? | Gallup identifies the program in its remote and hybrid guidance; current details are not established here. |
Choose formal learning when you can name the behavior you will apply afterward and have access to a real setting in which to practice it. A certificate without changed behavior or better outcomes is weak evidence of leadership growth.
Common remote-development mistakes and their fixes
Waiting for someone to notice potential
Why it fails: Remote contributions can remain invisible when context is scattered across messages and documents.
Fix: Ask for a defined stretch responsibility, agree on an outcome and publish the work record. This creates a fair basis for feedback without demanding attention for its own sake.
Taking on a vague “high-visibility” project
Why it fails: Visibility is not a skill, and an undefined project can create responsibility without authority.
Fix: Clarify the decision rights, resources, stakeholders, deadline and success measure before accepting.

Making every issue asynchronous
Why it fails: Nuance and emotion are easy to misread in text, and a long thread can delay a needed decision.
Fix: Move ambiguous or sensitive issues to a live conversation, then document the agreed outcome.

Making every issue a meeting
Why it fails: Constant calls reduce focus and can disadvantage people in different time zones or with access needs.

What the 70/20/10 idea does—and does not—tell you
Harvard Business Review authors Julian Birkinshaw, Maya Gudka and Steve Marshall describe a traditional leadership-development formulation of 70% on-the-job experience, 20% feedback, and 10% formal training in their 2022 article. It is useful as a reminder to connect learning with real work and feedback, but that article does not establish the ratio as a universal law or a newly measured statistic. Your mix should reflect the opportunities, support and constraints of your role.
The stronger practical conclusion is simpler: do meaningful work that stretches your judgment, obtain specific feedback, reflect, and repeat with increasing responsibility. Remote conditions make that cycle more deliberate, not impossible.
