Build one practical five-hero squad before spreading scarce Hero EXP, shards, skill medals, and gear across a second team. Then compare each possible upgrade by its current in-game cost, its effect on that hero’s role, and whether it helps with the goals you are pursuing. Exact costs, unlocks, and seasonal requirements can change, so check the live game rather than treating a guide’s figures as permanent rules.

Who should you build first?

Start with the strongest workable five-hero squad you can field from your current roster, not a lineup chosen solely because a guide names a particular hero. The official Last War: Survival Game roster shows that heroes have troop types and roles: for example, DVA is listed as Aircraft/Attack, while Violet is Tank/Defense and Marshall is Tank/Support. Those labels help describe how a hero may fit a team; they do not establish that any one hero is best for every account or season.

Keep the first investments concentrated on that primary squad until it can meet your current campaign, event, and alliance goals. A progression guide from Last War Vault, dated March 24, 2026, recommends advancing HQ, improving the main squad’s gear, promoting its stars, and then developing a second squad. It also describes mono-Tank investment as a common early-game path. Treat that as strategic guidance, not a universal requirement: the best choice depends on your available heroes, formation, account stage, and the mode you want to improve in.

A Reddit player’s question, “Who to make my first squad?”, captures the practical problem: having Hero EXP does not automatically tell you where it will do the most good. Use the criteria below to make that decision with your own roster.

  • Primary-squad impact: Prefer an upgrade that improves one of the five heroes you are actively using over a speculative investment in a future team.
  • Current objective: Campaign or boss progression, alliance events, and player-versus-player play may value different roles or counters.
  • Account gates: Check your HQ level, hero level cap, active season, and whether the relevant progression system is available.
  • Cost versus milestone: Compare the resources needed for the next level, star, skill, gear improvement, weapon level, or awakening with the benefit the game currently shows.

In practice, make the choice from the team you can actually field now. If you are deciding between putting EXP into a hero already in your main formation and saving it for a possible future lineup, first check whether the current team still needs levels to reach its immediate goals. If you are unsure whether an available hero fits, use the in-game role and troop-type labels as clues, then consider your formation and the challenge rather than assuming that a label alone settles the choice. The roster examples—DVA as Aircraft/Attack, Violet as Tank/Defense, and Marshall as Tank/Support—illustrate the role labels, not a recommended universal lineup.

What can you upgrade?

A Last War Hub guide updated July 20, 2026, and described as reflecting Season 6, groups hero growth into six systems. These are third-party guide descriptions, not a complete official rules reference. Confirm current costs and unlock conditions in the hero, weapon, and event screens.

System What the guide reports What to check in game
Level Hero EXP raises a hero’s level; the level cap is tied to Headquarters (HQ) level. Your current HQ-dependent cap and the Hero EXP cost of the next level.
Stars Hero shards promote stars. The guide reports a five-star maximum and approximately 975 shards to reach five stars. The current promotion requirement for that hero. The approximately 975-shard figure is a third-party guide estimate, not an official exact cost table.
Skills Skill medals upgrade four skill types named by the guide: auto-attack, tactical, passive, and super sensory. Which skills are available, their current medal costs, and what the next level changes.
Gear The guide describes four gear slots per hero and recommends prioritizing legendary gear. A separate July 2026 gear search result also reports four slots, but its page text was not accessible for full review. Available slots, gear rarity, material requirements, and the effect of crafting or fusing the item.
Exclusive Weapon This later system uses named shards and weapon levels. The guide associates unlocks and effects with five-star heroes and specific weapon levels. Whether the hero and weapon meet the live unlock conditions, and what the next weapon level actually grants.
Awakening The guide describes this as a later progression layer with prerequisites and Season 6 targets. Whether awakening is available in your current season and account, and the current prerequisites shown in game.

The Hub guide’s approximately 975 shards figure is useful only as a rough planning reference: it is attributed to a third-party guide updated in 2026, not to an official publisher table. Costs, caps, rewards, and availability may change. Do not spend based on that estimate when the game displays a different requirement.

Think of these systems as related choices, not as six tasks you must unlock or finish in one fixed order. A hero can be held back by a level cap, a shard requirement, an unavailable later system, or the resources needed for another upgrade. Before planning around an Exclusive Weapon or Awakening, establish that the system is available to your account and that the hero meets its current prerequisites. The guide’s Season 6 description is a dated snapshot, not a promise that every player can access the same features today.

What should you upgrade first?

There is no evidence-supported fixed sequence that applies to every account. Last War Vault’s roadmap puts HQ progression first, followed by main-squad gear and stars, and then a second squad. Last War Hub instead explains the six growth systems and notes that bottlenecks shift as progression advances. These views can coexist: the first is an account-level priority recommendation, while the second describes the available systems and their changing demands.

  1. Check your next account gate. Look at HQ progress and the hero level cap currently shown. If HQ is limiting hero levels or another goal depends on HQ progression, account advancement may matter more than spending all available EXP immediately.
  2. Identify the primary squad’s biggest current weakness. Use the game’s displayed roles and troop types, along with the mode you are trying to clear, to decide which hero or slot needs attention.
  3. Compare the next available upgrades. Check the current resource cost and the effect for level, star, skill, gear, weapon, or awakening upgrades that are actually available. Give extra weight to a clearly displayed skill change or unlock milestone rather than assuming every increment has equal value.
  4. Spend scarce resources with a squad in mind. Keep Hero EXP, shards, skill medals, and gear materials focused on the primary five unless the game’s current requirements make a different investment more useful.
  5. Reassess before starting a second squad. The progression advice points to a well-developed primary squad as the trigger, not a fixed day, HQ level, or calendar date. Decide based on whether your main team can meet your current goals and whether you can spare resources for another team.

A simple comparison can keep the decision grounded: write down the upgrade options you can make now, the resource each one consumes, and the benefit or milestone the game displays. For example, compare a level increase limited by your current HQ cap against a star promotion that is available, or a gear improvement against a skill level that changes a displayed skill. The guides do not provide a universal conversion rate between Hero EXP, shards, medals, and gear materials, so do not invent one. Choose the option that improves your current five-hero squad for the goal you are pursuing, then reassess after the next gate or resource milestone.

This is also a way to avoid spending merely because a resource has accumulated. Hero EXP is for levels, while shards, skill medals, and gear materials serve different progression systems; holding resources for an unavailable weapon or awakening is not useful unless you have verified the unlock path and can meet it. The Hub guide notes that shards become more important later and associates skill medals with Arms Race rewards, but these are changing progression and event details. Check the active menus and rewards before planning around them.

How to choose between levels, stars, skills, and gear

When several upgrades are possible, compare their marginal value rather than following a blanket rule such as “always level first” or “always promote stars first.” For each candidate, use the amount and type of resources the game currently asks for, the effect shown for that upgrade, and the role of the hero receiving it.

Hero levels and Hero EXP

Levels are the most direct use of Hero EXP, but the Hub guide says the hero level cap depends on HQ level. Check the cap before spending time planning levels beyond it. If you have a large Hero EXP reserve, that alone is not a reason to divide it among every hero: first decide which five are serving your current squad.

Stars and shards

Stars require hero shards, and the Hub guide reports five stars as the maximum. Its estimate of about 975 shards to reach five stars is approximate and should not be treated as a current exact total. Before committing shards, inspect the next promotion’s in-game requirement and whether that milestone changes something relevant to the hero or unlocks a system you can use.

That distinction matters when you compare star progress with other investments. A five-star target is a long-range estimate from the guide, not a reason to spend every shard as soon as you have enough for a partial promotion. Check the displayed next-star cost for the specific hero and what the game says the promotion provides. The estimate is not identified as a universal price for every hero, and it should not override the live requirement.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Skills and skill medals

The Hub guide names auto-attack, tactical, passive, and super sensory skills, and says skill priorities differ for tanks and damage dealers. It does not establish a universal skill-level order or current medal cost for every hero. Inspect each hero’s skills and prioritize according to the role you need the hero to perform; verify medal availability and costs in the current game menus. The guide associates skill medals with Arms Race rewards, but event rewards can be season-sensitive, so check the active event rather than relying on an old reward pattern.

Because skill emphasis can differ between tanks and damage dealers, avoid copying one hero’s upgrade order onto the whole squad. First identify what that hero contributes to your formation, then compare the available skills and their current descriptions. If the next level has no clearly relevant effect for the goal you are working on, compare its medal cost with other available upgrades instead of assuming all skill levels are equally urgent.

Gear

The progression roadmap recommends gear for the primary squad before stars and a second squad. The Hub guide describes four slots per hero and recommends prioritizing legendary gear; the four-slot detail is also reported in a July 2026 search result from Last War Survival by Gamers, whose article text was not fully accessible. Treat both as guide reporting and confirm the actual slots, gear options, and materials in game. Do not interpret “prioritize legendary gear” as proof that every legendary item is a better next investment than every other available upgrade: compare its cost and displayed effect with the alternatives on your account.

When weighing gear, check the full action the game offers—crafting or fusing—and the materials it consumes. A rarity recommendation does not provide a complete slot-by-slot build or a guaranteed best gear order. Use the actual available items and their displayed effects, and consider whether the improvement goes to a hero you are using in the primary formation. The guide’s four-slot detail is a useful thing to verify, not a substitute for checking your own gear screen.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Exclusive Weapons and Awakening

These are later systems in the Hub guide, with named shards and weapon levels for Exclusive Weapons, and prerequisites and Season 6 targets for Awakening. The guide associates weapon unlocks and effects with five-star heroes and specific weapon levels, but the exact conditions are not established as permanent. Check the hero’s weapon and awakening screens for current eligibility and requirements before reserving resources for either system.

Do not infer a weapon unlock from star level alone: the guide ties the system to five-star heroes and specific weapon levels, but current eligibility and effects need to be verified in game. Likewise, the Season 6 awakening targets describe that guide’s seasonal context. If either option is locked, inspect the stated prerequisite rather than estimating the cost or assuming that investing in it is the next best use of your resources.

When should you start a second squad?

Do not use a calendar date or a universal hero count as the trigger. Last War Vault’s March 2026 roadmap advises building one squad first and moving to a second after the primary squad is well developed. Apply that advice against your own needs: a second squad is more compelling when the first can already meet your current objectives and you have resources left to develop another five heroes without undermining it.

Early mono-Tank investment is described by the same guide as a common progression path, not as a rule for every roster or mode. The official roster’s role labels show why team composition matters, but those labels alone cannot settle which formation is optimal. Use the heroes you have, the challenge you are facing, and the current requirements in game to decide whether to keep strengthening the first team or broaden your roster investments.

Before moving resources to a second squad, ask two practical questions: is your current primary team developed enough to handle the campaign, events, and alliance goals that matter to you, and can you advance five additional heroes without slowing that team down? If the answer to either is no, the cited progression advice favors continuing to focus on the primary squad. It does not define “well developed” by a specific level, star count, HQ level, or date, so use your current goals rather than waiting for a made-up threshold.

Common mistakes to avoid

  • Spreading scarce resources across too many heroes: The progression guides favor a focused primary squad. Avoid upgrading an entire roster just because resources are temporarily available.
  • Treating a guide figure as an exact live cost: In particular, approximately 975 shards is a third-party estimate for five stars, not an official guaranteed total.
  • Assuming seasonal advice never changes: The Hub guide says it reflects Season 6, and the roadmap is dated March 2026. Later requirements or rewards may differ; verify the active game screens.
  • Assuming official roster labels prove a best build: The official website confirms selected hero names, troop types, and roles, but it does not publish a complete hero-upgrade strategy.
  • Upgrading without checking the next milestone: Before spending, inspect what the next level, star, skill, gear, weapon, or awakening step costs and changes.
  • Using one progression order as a rule for every account: The roadmap’s HQ-then-gear-then-stars recommendation is broad strategic advice. Your current bottleneck and the available in-game effects can change which upgrade makes sense next.
  • Planning around a locked feature or old event reward: Weapon, awakening, and Arms Race details may be season-sensitive. Check current eligibility and reward screens before reserving or spending resources.

What the published guidance does—and does not—establish

The official game website provides roster information and examples of hero role and troop-type labels. The detailed progression systems, shard estimate, gear advice, and squad priorities described here come from third-party guides: Last War Hub’s guide updated July 20, 2026, which says it reflects Season 6; and Last War Vault’s progression roadmap dated March 24, 2026. These sources support a practical approach centered on one primary squad, but they do not establish a single best lineup, universal upgrade order, current exact cost table, or guaranteed outcome for every account.

Last War Survival by Gamers also appeared in July 2026 search-result details reporting four gear slots, but its article text was not fully accessible. Treat that as limited corroboration rather than a complete gear guide. The Reddit post asking “Who to make my first squad?” illustrates the player question, not an authoritative answer or a game rule.

For a decision you are about to make, the live hero, gear, weapon, awakening, HQ, and event screens are the relevant place to confirm availability and cost. Use the guides to understand the kinds of systems and priorities to consider, not to override what your current version of the game displays.

Frequently Asked Questions

Who should I put Hero EXP into first?

Use it on heroes in the practical five-hero squad you are building for your current goals. Check the HQ-dependent level cap and compare the next level with other upgrades available to that squad; a large EXP reserve by itself is not a reason to spread investment across the roster.

What should I upgrade first in Last War: Survival?

There is no single order for every account. Last War Vault’s March 24, 2026 roadmap recommends HQ progression, main-squad gear, main-squad stars, then a second squad. Compare that broad advice with your current gate, available resources, and the effects shown in game.

How many shards does it take to reach five stars?

Last War Hub’s guide updated July 20, 2026 gives an approximate figure of 975 shards. It is a third-party estimate, not an official exact price table. Check the current promotion screen for the hero you are upgrading.

Should I build a mono-Tank squad?

Last War Vault describes mono-Tank investment as a common early-game path, not a universal rule. Use your available heroes, their displayed roles and troop types, and the mode you are trying to improve in to decide whether that approach fits your account.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

When should I start building a second squad?

The progression roadmap recommends developing a primary squad first, then adding a second once the first is well developed. It does not set a fixed level, star count, HQ threshold, or date; consider whether the first team meets your current goals and whether you can spare resources for another five heroes.

How many skill types and gear slots are there?

The Last War Hub guide lists four skill types—auto-attack, tactical, passive, and super sensory—and describes four gear slots per hero. These are guide-reported details; confirm the current options and slots in the live hero screens.

The Bottom Line

Build one practical primary squad, then compare each level, star, skill, gear, weapon, or awakening upgrade by its live cost, displayed benefit, and fit with your current goal. Third-party guides offer useful starting points—including an approximate 975-shard estimate and a broad HQ, gear, stars, second-squad progression path—but current in-game requirements should make the final call.
