A CRM can give sales and marketing a shared view of prospects, agreed lead stages, and measures tied to pipeline. It does not align the teams by itself: both must agree on definitions, ownership, reliable data, and follow-up expectations.

What sales and marketing alignment means

Salesforce defines sales and marketing alignment as “the strategic coordination of goals, processes, and communication between the two departments to drive revenue and improve the customer experience.” That is Salesforce’s description, not a formal industry standard. In practice, alignment means the teams share enough context and operating rules to work toward the same customer and revenue goals.

The need for shared definitions is not merely theoretical. Salesforce reports that a Gartner survey conducted in November and December 2024, with 243 chief sales officers and senior sales leaders, found that 49% of respondents said their sales organization’s definition of a qualified lead differed greatly from marketing’s. That result describes those surveyed leaders, not all companies. Salesforce’s account of the survey provides the attribution.

Five ways a CRM can connect the teams

1. Give both teams a shared view of customer activity

A CRM can bring prospect details and recorded engagement into a common customer context. Marketing may have campaign interactions; sales may have calls, meetings, and opportunity updates. When those records are connected and accessible to both teams, each is less likely to act on an incomplete picture.

For example, a prospect might download a guide and later visit a pricing page. If the CRM and marketing system are integrated and tracking is configured appropriately, a sales representative may be able to see those recorded interactions, while marketing can see whether the lead later progressed. This visibility depends on configuration, consent, integrations, and the platform; a CRM does not automatically capture every behavior.

2. Agree on lead definitions and qualification

Use the CRM’s stages to encode a definition the teams have agreed on, rather than letting “qualified” mean one thing to marketing and another to sales. Salesforce recommends aligning on the criteria for the transition from marketing-qualified lead (MQL) to sales-qualified lead (SQL). The right threshold depends on your ideal customer, meaningful buying signals, and whether your organization can serve that account; there is no universal score or activity that makes a lead sales-ready. Salesforce’s alignment guidance discusses the shared-definition approach.

Write down the transition rules in operational terms: what evidence qualifies a lead, which fields must be complete, when it should be routed, and what happens if sales rejects or recycles it. Review the rules together when sales outcomes show that they are too loose, too strict, or out of date.

3. Make handoffs useful and actionable

A handoff should carry the reason a prospect is ready, not just a name and a status. Include relevant engagement, account background, qualification details, and a clear next step. Agree on who owns follow-up and the expected response time, then record the outcome so the lead does not disappear between teams.

Salesforce’s guidance emphasizes contextual handoffs and coordination across goals, processes, and communication. A CRM can support that process with routing and tasks, but the teams still need to decide who is responsible and what counts as a completed follow-up. See Salesforce’s steps for achieving sales and marketing alignment.

4. Return sales feedback to marketing

Alignment is a two-way exchange. Sales can report which leads progress, which objections appear, and which materials help move a conversation forward. Marketing can use that evidence to adjust targeting, messaging, and content. Capture feedback in a consistent place—such as a CRM outcome field or a regular review—so it can inform decisions rather than remain in isolated conversations.

Marketing can also share campaign context with sales, such as the topic or offer that prompted an inquiry. This helps sales tailor outreach and gives both groups a clearer basis for discussing lead quality.

5. Measure outcomes together

Shared reporting can show how campaign activity relates to sales progress. Useful measures include:

  • the share of MQLs that become SQLs;
  • lead-to-opportunity conversion;
  • opportunity-to-win rate;
  • marketing-influenced revenue; and
  • time from first touch to close.

Choose measures that match the decisions you need to make, and define the denominator, reporting period, attribution window, and credit rules together. Marketing-influenced revenue is an attribution measure, not proof that marketing alone caused a sale. Report the model used and interpret it alongside funnel conversion and sales-cycle measures. Salesforce’s alignment guide discusses shared metrics as part of coordination.

What a CRM cannot align for you

Software can make shared information and agreed workflows easier to use, but it cannot settle disagreements about lead quality, ownership, goals, or follow-up. Before relying on CRM reports, teams need to decide which data they trust, who maintains it, how consent and tracking are handled, and how sales outcomes return to marketing. Without those working agreements, a shared system can simply make inconsistent definitions more visible.

What to check when choosing a CRM

Evaluate the CRM and any connected marketing tools against the workflow the teams actually need, not just a feature list:

  • Shared records: Can sales and marketing access a consistent customer record and relevant activity history?
  • Lead process: Can qualification criteria, routing, ownership, and follow-up tasks fit the agreed process?
  • Connected systems: Can marketing activity reach sales records without brittle manual transfers?
  • Reporting: Can campaign and engagement data be reconciled with pipeline and revenue, with the attribution model visible?
  • Governance: Are integration depth, data quality, consent controls, and ongoing maintenance manageable for your organization?

An excerpt from ISG’s 2026 Buyers Guide CRM Marketing, hosted by Salesforce, identifies data unification, attribution transparency, AI governance, and integration depth as evaluation areas. It also describes segmentation, campaign orchestration, lead management, and analytics as CRM marketing capabilities. Those are useful comparison categories, not a neutral ranking or a guarantee that any particular platform fits every buyer.
