A reliable vSphere patch workflow is a controlled change process, not a button click: inventory every dependency, choose a supported target, verify the exact interoperability path, prepare backups and capacity, stage the payloads, remediate hosts in small groups, and validate the environment before closing the change. The correct order for vCenter Server and ESXi is release- and product-specific. Use the current Product Interoperability Matrix and the target release documentation as the authority for your particular pairing rather than treating any historical sequence as universal.
What a reliable vSphere patch workflow must accomplish
Patching changes more than an ESXi image. A production change can affect vCenter Server, ESXi hosts, vSphere Lifecycle Manager, vSAN, NSX, distributed switches, storage and network adapters, vendor add-ons, firmware, third-party plug-ins, backup integrations and the applications running on the virtual machines. A workflow is reliable when it makes those dependencies visible, uses a supported source-to-target path, preserves a recoverable configuration, and provides a verification point after each risk-bearing step.
Separate three kinds of work before you schedule anything:
- Maintenance updates: a patch within the existing release line, such as a security or bug-fix update.
- Release upgrades: a change to a major or minor release that can alter lifecycle features, supported hardware and installation prerequisites.
- Adjacent changes: VMware Tools, virtual hardware, distributed-switch versions, datastore changes, firmware, drivers or third-party products. These have their own compatibility and downtime considerations and should not be silently bundled into an ESXi patch.
Define the intended end state before opening a maintenance window. Record the source build, target build, hosts and clusters in scope, security advisories being addressed, components deliberately deferred, and the person who can authorize a rollback or pause.

1. Establish an accurate baseline
Start with an inventory that can be checked against release notes and compatibility tools. A screenshot of the vSphere Client is not enough; capture exact version and build identifiers and retain the export with the change record.
Record the platform and dependencies
- vCenter Server version, build number, appliance topology, Single Sign-On domains and whether Enhanced Linked Mode or external Platform Services Controllers are involved.
- Every ESXi host version and build, cluster membership, image or baseline management mode, maintenance-mode behavior and host hardware model.
- NIC, HBA, storage-controller and other device models, their firmware and drivers, and any vendor add-ons or custom images.
- vSAN, NSX and other integrated products, including their versions and health status.
- Distributed switches, host profiles, third-party plug-ins, backup products, monitoring agents and automation that calls vCenter APIs.
- Business and service owners, application dependencies, maintenance-window limits and any virtual machines that cannot be migrated.
Distinguish an update from an upgrade
An update within a release may have a different supported sequence and risk profile from an upgrade that changes the major or minor release number. Release notes and upgrade guides define prerequisites, compatibility, installation behavior and product support notices. Do not assume that instructions written for vCenter 6.x or 7.x apply unchanged to a 9.0 deployment.
Identify exceptions before the window
Mark hosts with local storage, passthrough devices, physical-resource reservations, affinity rules or applications that prevent normal vMotion. Identify clusters without enough spare CPU or memory to lose one host. For an engineered HCI or other vendor-integrated system, the system vendor’s qualified image, order of operations and support process take precedence over generic ESXi advice.

2. Select and validate the target
Choose a target for which the exact source-to-target combination is supported. Broadcom’s Product Interoperability Matrix is the controlling check for vCenter-to-host compatibility and upgrade paths; use it with the target release notes, upgrade guide and security advisory. Validate integrated products and hardware at the same time, not after the change has started.
Use the fixed version named by the advisory
When a security advisory lists fixed versions, treat those versions and the associated release notes as the authority. A patch that appears newer is not automatically supported for your hardware, vSAN or management stack. Confirm whether the advisory applies to your installed build, whether an intermediate update is required and whether a reboot or special precheck is specified.

Resolve the vCenter-versus-ESXi order explicitly
Older broad guidance for vCenter 6.x–8.x and VMware’s 2024 Best Practices for Patching VMware vSphere guide state: “Always update vCenter Server before ESXi to ensure compatibility and system stability.” That sentence describes a useful historical default, and an ESXi-only update can still be performed when the documented combination permits it.
Current Broadcom advisory support guidance published in 2026 says sequencing requirements have evolved and that it is often possible to update ESXi first. It directs administrators to check the exact interoperability pairing. Therefore, do not encode “vCenter first” or “ESXi first” as a universal policy. The matrix, target release documentation, advisory instructions and any system-vendor procedure decide the order for this change.
Quick wins for a faster PC:
Fix the driver behind crashes, sound loss and screen glitchesFind Drivers →Repair Windows errors before they cause bigger problemsFix Now →| Decision | What controls it | Action |
|---|---|---|
| vCenter before ESXi | Documented compatibility path for the specific source and target | Patch vCenter, complete post-update checks, then remediate hosts if the procedure requires that sequence. |
| ESXi before vCenter | Current advisory or matrix confirms the pairing and the host update does not require a newer vCenter | Patch a controlled host group, verify management and workload health, then continue according to the release procedure. |
| ESXi-only change | Only an ESXi fix is available or required and the exact pairing is supported | Do not wait for an unrelated vCenter patch; follow host-remediation guidance and monitor the management plane. |
| Engineered or integrated system | Vendor-qualified image and schedule | Use the system vendor’s procedure and support channel instead of generic platform instructions. |
3. Choose the lifecycle-management route
For current ESXi clusters, decide whether the target release expects vSphere Lifecycle Manager Images or another documented mechanism. An image expresses a desired state that can include the ESXi version, vendor add-on, firmware and drivers, helping a cluster remain consistent. Confirm that every component in the image is supported for the hardware and integrated products in that cluster.
Understand the vSphere 9.0 change
Broadcom states that major vSphere Lifecycle Manager Baselines functionality is removed in vSphere 9.0. Do not plan a 9.x cluster around an old baseline-management walkthrough. If an earlier-release cluster still uses baselines, assess the documented transition path before upgrading and decide how its desired state will be represented after the move.
Check depot configuration before troubleshooting the image
The vSphere 9.0 lifecycle guidance says depot repository URLs are unique per customer and may require reconfiguration. If an image or component is missing, check the depot URL, credentials or entitlement, synchronization status and network access before assuming that the payload is unavailable. Stage required content in advance where the release procedure supports it; this reduces exposure to an interruption during remediation.

Do not confuse lifecycle operations with unrelated upgrades
An ESXi image update does not automatically make VMware Tools, virtual hardware, distributed-switch versions, datastores or third-party products compatible. Plan those changes separately, with their own tests and rollback decisions. The vSphere Automation API documentation describes desired-state lifecycle operations and specifies stateful-host and version prerequisites; use those prerequisites when automating rather than assuming every host can be remediated identically.
4. Prepare access, backups and capacity
Preparation is where most recoverability is won. Complete these checks before changing a version or placing the first host into maintenance mode.
Access and name services
- Verify vCenter SSO administrator access and the appliance root account, and confirm direct ESXi Host Client or console access for every host in scope.
- Test forward and reverse DNS for vCenter, ESXi hosts, storage endpoints and required repository services.
- Confirm consistent NTP configuration and time synchronization. Authentication, certificates, logs and clustered services can fail when clocks drift.
- Ensure the change operator can reach the vCenter management interface, VAMI where applicable, host management interfaces and out-of-band hardware consoles during the window.
Back up the management plane
- Run a new, successful VCSA file-based backup and verify that the backup is accessible from the recovery location. Record its timestamp and retention location.
- Export the distributed-switch configuration and store it outside the appliance being changed.
- Back up any automation, certificates, custom configuration and product-specific data required by the target release.
- If the documented procedure uses a powered-off VCSA snapshot, follow that procedure only after confirming it is appropriate for the deployed version. A snapshot is not a substitute for a tested file-based backup.
Enhanced Linked Mode or linked vCenter/PSC topologies require coordinated snapshot and revert planning. A revert that is performed on only one linked component can create an inconsistent state; use current version guidance and define which linked appliances are included before taking any snapshot.
Check cluster health and N+1 capacity
- Resolve critical alarms and review vCenter, ESXi, vSAN and storage health.
- Confirm vSAN data health, resync status and space headroom. Do not start host maintenance while a resync or component repair is already consuming capacity unless the supported procedure explicitly allows it.
- Verify enough spare CPU and memory to evacuate one host while preserving admission-control requirements and application reservations.
- List workloads that cannot vMotion because of local physical resources, passthrough, affinity, licensing or application constraints; assign a specific plan for each one.
Run prechecks and stage payloads
Use VAMI pre-update checks where they apply, and complete the target release’s compatibility and installation checks. Stage vCenter and ESXi payloads or image components in advance when supported. Staging does not replace validation; it simply reduces the chance that a repository or connectivity failure interrupts the maintenance sequence.
5. Execute the change in controlled units
Use the target release and system-vendor procedure as the runbook. Keep the first remediation group small enough to observe management, storage, network and application behavior before continuing. A batch is complete only when its post-update checks pass.

Update vCenter when the supported path requires it
- Announce the start of the change and confirm that the latest backup, exports, access tests and health checks are recorded.
- Run the documented vCenter update or upgrade workflow for the target release, including any VAMI checks, installer prerequisites and migration steps.
- Expect a temporary loss of vCenter management access. Current advisory support guidance says running virtual-machine and container workloads continue during a vCenter update; management operations, monitoring visibility and orchestration are nevertheless interrupted.
- After the appliance returns, verify SSO login, inventory, alarms, certificates, plug-ins, distributed switches, clusters, HA/DRS configuration and backup integration before touching hosts.
Remediate ESXi hosts through the supported lifecycle method
- Place only the selected host group into maintenance mode and verify that evacuation has completed. Check for powered-on VMs, vSAN object movement and any task that blocks maintenance mode.
- Apply the approved image, patch bundle or vendor-qualified package. Confirm that the host’s hardware, drivers, firmware and add-ons match the target’s support statement.
- Reboot when the update requires it. ESXi updates commonly require a restart; plan for that interruption rather than promising a no-reboot result.
- Exit maintenance mode only after the host reconnects, management agents are healthy, storage paths and uplinks are present, and the host reports the intended build.
- Check cluster capacity, HA/DRS state, vSAN health and representative application workloads before starting the next group.
Fully automated DRS can orchestrate evacuation, but it cannot migrate every workload. Virtual machines attached to local physical resources or otherwise restricted may remain on the host. Treat a failed evacuation as a decision point: migrate or power down the affected workload according to its approved service plan, or pause the batch and investigate.
Keep batches sized to recovery capacity
Batch size is a capacity and observability decision. Removing two hosts from a small cluster may violate N+1 even if each host individually passes its precheck. Start with one host or one small group, allow health and monitoring data to settle, and increase only when the remaining capacity and rollback plan still work. Never begin a second batch while the first has unresolved alarms, vSAN resync activity, failed backups or application errors.
Assess Live Patch and Quick Patch only when eligible
Some releases and update types support Live Patch or Quick Patch, but eligibility is version- and update-specific. Read the advisory and target release notes to confirm the exact fixed version, host state, hardware and workload conditions. These mechanisms can reduce disruption in a qualifying case; they are not a general promise of zero downtime and do not remove the need for capacity, backup and post-update checks.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.6. Verify services and close the change
Verification is a separate phase, not a glance at a green task bar. Record the installed versions and builds and test the functions that the update could affect.
Management and cluster checks
- Confirm vCenter and every remediated host are connected and report the intended build.
- Check HA, DRS, admission control, vMotion, storage paths, networking, distributed switches and management agents.
- Review vSAN health, resync and object compliance, and confirm that no new critical alarms remain.
- Test SSO, API clients, plug-ins, backup jobs, monitoring and any automation used by operations.
Workload and application checks
- Verify representative virtual machines and container workloads are running, reachable and reporting healthy application status.
- Check latency-sensitive services, storage-dependent applications and workloads that were manually evacuated.
- Ask service owners to confirm their key transactions or health checks, not merely that the VM is powered on.
Restore normal operation and preserve evidence
Re-enable settings temporarily changed for the update, such as maintenance policies, monitoring suppressions or evacuation rules. Renew the VCSA file-based backup after the environment is stable. Remove temporary snapshots only after successful confirmation and after the approved retention point has passed; leaving snapshots in place can create performance and capacity risk. Document deferred components, compatibility exceptions, failed checks, vendor follow-up and the exact point at which the next batch may proceed.

Common failure modes and recovery decisions
The image or patch is missing
For a vSphere 9.0 image, first verify the customer-specific depot URL, entitlement, synchronization and network path. Confirm that the component belongs to the target release and is compatible with the host’s vendor add-on and firmware. Do not substitute an unqualified bundle simply because it is downloadable.
A host will not enter maintenance mode
Inspect the blocking task and list the workloads that DRS could not move. Local devices, passthrough, affinity rules and application constraints commonly prevent vMotion. Follow the workload owner’s approved migration or shutdown plan. If no safe action exists, remove the host from the batch rather than forcing maintenance mode.
Capacity falls below N+1
Stop the rollout, keep already updated hosts under observation and restore capacity before continuing. Reduce batch size, migrate noncritical workloads, or schedule a window with more hosts available. Do not disable admission control merely to make a remediation task proceed unless the change has an explicit, approved risk decision.
vCenter returns but management functions are abnormal
Pause host remediation. Check appliance services, SSO, certificates, DNS/NTP, plug-ins, distributed-switch visibility, alarms and backup integration. Use the documented recovery path and the verified VCSA backup; do not revert a linked appliance or snapshot in isolation when Enhanced Linked Mode or another linked topology is present.
The host boots with a driver or device problem
Compare the installed image, vendor add-on, firmware and device list with the target compatibility statement. Keep the host in maintenance mode, capture logs and hardware state, and use the vendor-qualified rollback or support procedure. Repeating the same remediation without resolving a driver or firmware mismatch can make recovery harder.
A security advisory appears to conflict with the planned order
Read the advisory’s fixed-version authority and its Q&A or implementation notes, then re-run the Product Interoperability Matrix check for the exact source and target. The existence of a security fix does not override a missing supported path. If the matrix or vendor procedure requires an intermediate step, schedule that step rather than improvising.
Runbook checklist
- Inventory versions, builds, hardware, devices, add-ons, integrated products, plug-ins and service owners.
- Classify the work as a maintenance update, release upgrade or separate adjacent change.
- Read target release notes, upgrade guidance and the applicable security advisory.
- Validate the exact vCenter-to-ESXi path and integrated products in the Product Interoperability Matrix.
- For vSphere 9.0, plan around vSphere Lifecycle Manager Images and verify the customer-specific depot configuration.
- Confirm privileged access, DNS, reverse DNS, NTP, direct host access and out-of-band recovery access.
- Resolve critical alarms; check vSAN, storage and network health; verify N+1 CPU and memory capacity.
- Complete a successful VCSA file-based backup, export distributed-switch configuration and verify access to both.
- Coordinate any approved VCSA snapshot practice, especially in linked topologies; never treat snapshots as the only backup.
- Stage payloads and run applicable VAMI and lifecycle prechecks.
- Use a small first batch, document evacuation exceptions and verify each batch before expanding.
- Assess Live Patch or Quick Patch only when the exact release and update qualify.
- After remediation, verify builds, connectivity, HA/DRS, vMotion, storage, vSAN, applications, monitoring and backups.
- Restore temporary settings, remove temporary snapshots after confirmation, renew backups and document deferred work.
How to keep the workflow reliable over time
Turn the runbook into a repeatable record rather than a one-off set of notes. Store the inventory, interoperability result, target release documents, backup identifiers, precheck output, host batches, observed exceptions and post-update evidence with the change. Revalidate the matrix whenever the source build, target build, hardware, integrated product or lifecycle mode changes.
Review the workflow after every failed precheck, blocked evacuation or unexpected service impact. The useful question is not only “did the patch install?” but also “which assumption about compatibility, capacity, recoverability or workload mobility was wrong?” Correct that assumption before the next maintenance window. This discipline lets the procedure evolve as vSphere releases retire baseline features, add or limit low-disruption mechanisms, and change supported sequencing.
