The reliable way to automate a PHP deployment with Ansible is to make the playbook reproduce the steps you already trust: check out a specific Git revision, install production Composer dependencies, place environment secrets outside the repository, apply least-privilege ownership, render PHP-FPM and Nginx configuration, reload only changed services, and run framework tasks such as migrations and queue workers. Use ansible.builtin.git for source code and community.general.composer for dependencies, with the latter installed separately from Ansible Core.
What an Ansible PHP deployment should automate
A PHP deployment is more than copying files. A repeatable run must put the application, its dependencies, configuration, permissions, web server, process manager and background jobs into a known state. Ansible is useful because the desired state can be reviewed in version control and applied consistently to one server or a group of servers.
A practical deployment sequence is:
- Prepare the target host with Git, PHP, Composer and the required PHP extensions.
- Check out the application at a branch, tag or commit into the application directory or a release directory.
- Run Composer in the application directory without development packages and with an optimized autoloader.
- Place the environment file and other secrets from Ansible Vault or an external secret system, never from a public repository.
- Set ownership and permissions so the web user can write only to directories that really require it.
- Render PHP-FPM pool and Nginx virtual-host configuration from templates.
- Reload services when their templates change.
- For Laravel and similar frameworks, run migrations and keep queue workers and scheduled tasks under process supervision.
The examples below assume an Ubuntu-style host, the conventional www-data web user and a single PHP application. Adapt package names, service names, paths and the PHP version to your distribution and application. Install PHP and Composer before the Composer task runs; the Composer module does not install either one for you.
Prerequisites and a safe project layout
Control node
- Ansible installed on the machine from which you run the playbook.
- SSH access to the target with a dedicated deployment account. Give it only the privilege needed for the tasks, normally controlled
becomeaccess rather than unrestricted shared credentials. - The
community.generalcollection installed because Composer is not part ofansible-core:
ansible-galaxy collection install community.general
Pin the collection in a collections/requirements.yml file when you need repeatable controller builds. Check the module documentation that matches the collection version installed on your controller; examples written for older Ansible releases often use obsolete argument syntax.

Target host
- Git 1.7.1 or newer, which is required by
ansible.builtin.git. - PHP, the extensions required by the application and Composer available on the host.
- A PHP-FPM service and Nginx if those are part of your stack.
- A deployment directory such as
/srv/myapp, or a release directory beneath it. - DNS, TLS termination, database access and firewall rules appropriate for your environment.
Recommended repository structure
Keep deployment code separate from application source while allowing the application repository to supply framework code and assets:
deploy/
├── inventory/production/hosts.yml
├── group_vars/production/vault.yml
├── site.yml
├── collections/requirements.yml
└── roles/
├── app/
│ ├── tasks/main.yml
│ └── templates/env.j2
├── php_fpm/
│ ├── tasks/main.yml
│ └── templates/pool.conf.j2
├── nginx/
│ ├── tasks/main.yml
│ └── templates/site.conf.j2
└── workers/
├── tasks/main.yml
└── templates/worker.service.j2
Separate roles make it clear which change is an application release and which change alters the server. They also let you run configuration-only tasks without checking out new application code.

An inventory can be as small as one host, but define a group so the same play can grow to several application servers:
all:
children:
web:
hosts:
app-01:
ansible_host: 203.0.113.10
ansible_user: deploy
Put non-secret deployment settings in group variables and encrypt credentials with Ansible Vault. A representative variable file is:
app_name: myapp
app_repo: git@git.example.net:team/myapp.git
app_revision: v2.8.1
app_path: /srv/myapp
app_user: deploy
web_user: www-data
php_fpm_service: php8.3-fpm
php_fpm_socket: /run/php/php8.3-fpm.sock
composer_executable: /usr/local/bin/composer
composer_working_dir: "{{ app_path }}"
nginx_server_name: app.example.net
laravel_run_migrations: true
Store values such as database passwords, application keys and private deploy-key contents in an encrypted variable file. Do not put a username or password directly in a Git URL. Use an SSH key loaded for the deployment account, a credential helper, or another secret mechanism that does not expose credentials in process arguments or repository history.
Build the top-level playbook
The top-level play coordinates roles and gives you a single command for a deployment:
Recommended Free Tools
---
- name: Deploy PHP application
hosts: web
become: true
collections:
- community.general
roles:
- role: app
- role: php_fpm
- role: nginx
- role: workers
when: app_workers_enabled | default(false)
Run a syntax check and a dry run before changing a host:
ansible-playbook -i inventory/production/hosts.yml site.yml --syntax-check
ansible-playbook -i inventory/production/hosts.yml site.yml --check --diff
A check-mode result is useful for reviewing templates and file changes, but tasks that execute migrations or inspect external systems may not predict every runtime effect. Use a staging host for a full rehearsal.

Check out application code with ansible.builtin.git
The fully qualified module name is ansible.builtin.git. Its required inputs are a repository and a destination unless cloning is explicitly disabled. version accepts a branch, tag or SHA-1 and defaults to HEAD. Pinning a release tag or commit is safer than deploying whatever happens to be at a moving branch when reproducibility matters.

accept_newhostkey: true
become_user: "{{ app_user }}"
notify: Restart queue workers
depth and single_branch reduce transfer size when you do not need repository history. Use refspec when the revision is supplied by a non-default reference, and ssh_opts when the SSH client needs a controlled configuration.
Do these 3 things before closing this tab:
1Scan for outdated or missing drivers - takes under a minute2Repair Windows errors before they cause bigger problems3Fix the driver behind crashes, sound loss and screen glitchesHost-key handling matters. Avoid accept_hostkey when it would disable man-in-the-middle protection. Prefer a pre-populated known-hosts entry or accept_newhostkey where your OpenSSH and module versions support it. Verify the Git server’s host key through a trusted channel before the first production deployment.
The Git command runs on the target, so install Git there and ensure the account running the task can read the repository. If the repository contains submodules, model their initialization explicitly and verify that every submodule URL is reachable with the same credentials.
Install production dependencies with community.general.composer
community.general.composer is maintained in the community.general collection rather than Ansible Core. The target needs both PHP and Composer. Its command defaults to install; set working_dir to the checked-out application and use production-oriented options:
- name: Install production Composer dependencies
community.general.composer:
command: install
working_dir: "{{ composer_working_dir }}"
no_dev: true
prefer_dist: true
optimize_autoloader: true
executable: "{{ composer_executable }}"
become_user: "{{ app_user }}"
In current module versions the parameter for a non-standard binary is composer_executable. The example uses the variable name for readability, but the module argument itself is executable in the task shown above only if your installed documentation exposes that spelling; verify the exact parameter for your collection version before running it. Current community.general.composer documentation uses the modern module interface, while much older 1.x examples use different argument conventions and should not be copied blindly.
For an unambiguous current task, use the module’s documented executable parameter for the version installed on your controller. If Composer is on PATH, omit the executable override. Keep composer.lock in the application repository so production installs resolve the tested dependency set. Do not run Composer as root unless you have deliberately accepted its warning and understand the ownership consequences.
The module’s force option is relevant to create-project and was added in community.general 13.0.0. A later release, 13.5.0, passes through Composer’s root-user warning. Those additions do not change the normal locked-dependency deployment shown here, but they are reasons to check the collection version when adapting examples from another system. The documentation version identified for the current interface is community.general 13.3.0.

Manage environment files and application secrets
Environment-specific configuration should not be committed with the code. Render a file from encrypted variables, or retrieve it from your organization’s secret manager:
- name: Install production environment file
ansible.builtin.template:
src: env.j2
dest: "{{ app_path }}/.env"
owner: "{{ app_user }}"
group: "{{ web_user }}"
mode: "0640"
no_log: true
notify: Restart PHP-FPM
Use no_log: true on tasks that could expose secret values in output. Ensure the template does not print secrets through debug tasks, failed validation commands or shell tracing. Generate framework keys on the target only when the application has no existing key; regenerating a key on every run can invalidate encrypted data and user sessions.
For Laravel, a first-time installation may need an application key and storage-link setup. Make those tasks conditional on the key or link not already existing, and run them as the application owner. Avoid putting an interactive command in a playbook; use a non-interactive framework command and record a clear changed state.
Set ownership and writable directories deliberately
Do not make the entire application tree writable by the web server. Keep source code and dependency files owned by the deployment account, then grant the web user access only to runtime directories. A Laravel-style example is:
- name: Ensure runtime directories exist
ansible.builtin.file:
path: "{{ item }}"
state: directory
owner: "{{ web_user }}"
group: "{{ web_user }}"
mode: "0775"
loop:
- "{{ app_path }}/storage"
- "{{ app_path }}/bootstrap/cache"
- name: Ensure application source ownership
ansible.builtin.file:
path: "{{ app_path }}"
state: directory
owner: "{{ app_user }}"
group: "{{ web_user }}"
recurse: true
Applying recursive ownership after creating runtime directories can undo their intended owner, so order the tasks carefully or manage source and runtime paths separately. Confirm that uploaded files, cache files and logs cannot overwrite PHP source, deployment scripts or environment files.
Render PHP-FPM and Nginx configuration
PHP-FPM pool
Keep the socket, user, group and process limits in a template so each environment can supply its own values:
Free tools Windows power users keep installed

user = {{ web_user }}
group = {{ web_user }}

pm.min_spare_servers = {{ php_fpm_min_spare_servers | default(2) }}
pm.max_spare_servers = {{ php_fpm_max_spare_servers | default(5) }}
clear_env = no
The exact pool settings depend on available memory and workload; choose them from measured capacity rather than copying numbers between servers. A handler should reload PHP-FPM only when the template changes:
- name: Install PHP-FPM pool configuration
ansible.builtin.template:
src: pool.conf.j2
dest: /etc/php/8.3/fpm/pool.d/myapp.conf

}
location ~ /. {
deny all;
}
}

ansible.builtin.service:

state: reloaded
- name: Restart queue workers
ansible.builtin.service:
name: "{{ app_name }}-worker"
state: restarted
Use a configuration test before reloading when your operating system supports it. A failed Nginx or PHP-FPM validation should stop the play before a broken configuration replaces a working one.
Run Laravel migrations, queue workers and scheduled tasks
Migrations
Run migrations from the deployed revision and as the application account:
- name: Run Laravel database migrations
ansible.builtin.command:
cmd: php artisan migrate --force
chdir: "{{ app_path }}"
become_user: "{{ app_user }}"
when: laravel_run_migrations | bool
Use --force only for a deliberately non-interactive production deployment. Coordinate schema changes with application compatibility: deploy additive schema changes before code that requires them, and do not assume every migration is safely reversible.
Queue workers
Long-running workers need a service manager so they restart after failure and receive the new code. A templated systemd unit can execute the framework worker command from the release path:
[Unit]
Description={{ app_name }} queue worker
After=network.target
[Service]
User={{ app_user }}
Group={{ app_user }}
WorkingDirectory={{ app_path }}
ExecStart=/usr/bin/php {{ app_path }}/artisan queue:work --sleep=3 --tries=3 --timeout=90
Restart=always
RestartSec=5
[Install]
WantedBy=multi-user.target
After installing or changing the unit, run the equivalent daemon-reload and enable/start tasks through Ansible. Restart workers after a new release so they do not continue executing old code. If jobs can overlap during a restart, use the queue system’s maintenance or graceful-stop features.
Scheduled tasks
Choose one scheduling model and manage it explicitly. A system cron entry can invoke Laravel’s scheduler every minute:

Do not install duplicate cron entries on every run; the Ansible cron name provides an idempotent marker. Ensure the scheduler’s output, locks and failure notifications are observable.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.Release directories and rollback decisions
A single mutable application directory is simple, but a failed deployment can leave code and dependencies from different revisions. For applications that need safer cutovers, create a timestamped release directory, run Git and Composer there, copy or link shared environment and storage paths, then switch a stable current symlink only after validation. Point Nginx, PHP-FPM and worker services at current.

Keep a bounded number of previous releases and retain the previous symlink target. A rollback then changes the symlink back and restarts workers, but database migrations require a separate compatibility plan. Because release and rollback patterns vary by framework and hosting layout, test the exact sequence on staging before relying on it for production recovery.
Validate a deployment
Add explicit checks instead of treating a successful SSH connection as proof that the site works:
What’s actually slowing this PC down?
Pick the symptom - the matching free tool is one click away.
- Run
php -v,composer --versionand a framework health command as the application user. - Check that the expected Git revision is present with
git rev-parse HEAD. - Verify that
vendor/autoload.php, the environment file and writable runtime directories exist with the intended permissions. - Test Nginx and PHP-FPM configuration before reloads, then verify their service states.
- Request a local health endpoint through Nginx and confirm that PHP execution reaches the correct FPM socket.
- Inspect application, web-server, PHP-FPM and queue-worker logs for startup errors.
- Run a representative queue job and confirm that scheduled-task execution is not duplicated.
Use Ansible tags or separate plays for validation and deployment gates when your release process requires manual approval between migration and traffic switching.
Common failures and fixes
Composer module is unavailable
The error usually means the collection is missing from the controller, not that Composer is absent from the server. Install community.general, confirm the collection is in the play’s collection path, and verify the module’s current parameter names.
Composer cannot be found on the target
Install Composer for the deployment account or set the module’s executable path to the actual binary. Verify PHP is on the target and that its required extensions are enabled. Running the task with become can produce a different PATH from an interactive SSH session.
Git checkout fails with authentication or host-key errors
Confirm the deployment account owns or can read the SSH key, the repository URL is free of embedded passwords, and the Git server’s host key is present in the correct user’s known-hosts file. Do not “fix” the problem by disabling host-key verification.
Web requests return 502
Check that the PHP-FPM service is running, the socket path in Nginx exactly matches the pool’s listen value, and the socket permissions allow Nginx to connect. Review PHP-FPM logs for syntax or startup errors before reloading again.
The application cannot write cache or logs
Inspect the owner, group and mode of runtime directories, then compare them with the user configured in the FPM pool. Avoid granting write permission to the whole source tree as a shortcut.
Workers still run old code
Long-running processes do not automatically reload PHP files or environment values. Restart or gracefully recycle the worker service after the new revision is ready, and verify its working directory points to the active release.
A tutorial uses obsolete syntax
Older Ubuntu 14.04 examples commonly show PHP 5, sudo, with_items and key-value argument syntax. Treat their high-level sequence as historical guidance only. Use fully qualified module names, YAML mappings and current collection documentation for a modern playbook.

- Use known-hosts verification or an approved

- Separate deployment ownership from web-server write access.
- Template PHP-FPM, Nginx and worker-service configuration, and reload or restart only through handlers after validation.
- Make migrations, key generation, storage links and scheduler installation idempotent and explicit.
- Test the complete playbook in staging, including a failed deployment and a rollback.
- Monitor HTTP responses, PHP-FPM, queue, scheduler and database errors after every release.
Bottom line
Ansible makes PHP deployment dependable when the playbook describes the whole runtime state rather than just a Git clone. Start with ansible.builtin.git and community.general.composer, keep secrets and credentials out of repositories, use roles and templates for PHP-FPM, Nginx and workers, and make framework operations explicit. Verify every module parameter against the collection installed on your controller, because copying syntax from an old tutorial is one of the easiest ways to turn an otherwise sound deployment into a fragile one.
