Replace manual, one-off packaging with a pipeline that checks out the project from version control, runs tests, builds the intended targets, and stores an artifact that someone can install. For Unity projects, the practical choices are Unity Build Automation (a managed cloud service) or a CI workflow such as GitHub Actions using GameCI. Both can expose a broken change soon after it is committed; neither proves that every runtime, device, performance, or release problem is gone.

Start with pushes and pull requests, run Edit Mode and Play Mode tests before packaging, keep credentials in encrypted secrets, and expand to a platform matrix only when its coverage justifies the extra runners and build time.

What an automated game-build pipeline does

A continuous-integration (CI) pipeline is a repeatable sequence tied to your source repository. A change enters version control, an automated runner checks out that exact revision, restores approved dependencies and caches, runs validation, compiles or packages the game, and publishes logs, test results, and a build artifact. The same revision can then be tested by QA or promoted through a release process.

This is different from asking a developer to open the editor and press Build. A local build may use an uncommitted file, a different editor version, machine-specific settings, or a stale Library directory. A clean runner makes those hidden dependencies visible. Unity describes its service this way: “By compiling your project whenever a change is committed, Build Automation gives you the most accurate idea of when and where errors occur and ensures you always have a build of your game based on the last working commit.”

What CI can catch

  • Compilation errors, missing scripts, package-resolution failures, and many asset-import problems.
  • Failing Edit Mode or Play Mode tests that are included in the project and enabled for the runner.
  • Build-profile mistakes such as a missing scene, unsupported package, incorrect scripting backend, or platform module that is not installed.
  • Regressions that prevent a configured target from producing an artifact.

What CI cannot establish by itself

  • Untested gameplay paths, visual defects, balancing issues, and bugs that require a real player or a specific device.
  • Performance, memory, thermal, network, controller, store-compliance, and console-certification behavior unless those checks are explicitly automated.
  • Targets, operating systems, and configurations that are not included in the workflow.

Treat a green pipeline as evidence that the configured revision passed the configured checks. It is a release gate, not a guarantee of a defect-free game.

Choose an execution path

Unity projects commonly take one of two routes. The right choice depends on who should maintain the infrastructure, which platforms you ship, how licensing is handled, and where your team already works.

Decision area Unity Build Automation GitHub Actions with GameCI
Ownership Build definitions and schedules are configured in a managed Unity service. Workflow files, runner choices, caches, and maintenance live with the repository and its CI platform.
Source integration Connect the service to a supported version-control repository and configure automatic or scheduled builds. Use workflow triggers such as pushes and pull requests, then check out the repository in each job.
Licensing Configure the Unity license and project access in the service according to the license type. Provide the license and any required account values as encrypted CI secrets; the exact setup differs by Unity license.
Platform fit Review the service’s supported editor versions, target platforms, and any platform restrictions before enabling a build. Choose compatible hosted or self-hosted runners. Host operating-system requirements can limit targets, particularly IL2CPP.
Validation Configure the service to build the profiles you need and retain the resulting packages and logs. Add explicit test and build jobs, upload test reports and artifacts, and make build jobs depend on successful validation.
Team operations Useful when a team prefers a dashboard and managed execution. Useful when developers want configuration reviewed as code and already operate GitHub workflows.

The available documentation does not establish a universal winner, comparative pricing, or a speed ranking. Make the choice from your target-platform requirements, license terms, runner constraints, and the maintenance skills on your team.

Design the pipeline before writing YAML

Define the source of truth

Put the Unity project, packages manifest, project settings, build scripts, and workflow files in version control. Decide whether generated folders belong in the repository; normally, the runner should recreate generated data rather than relying on a developer’s local cache. Record the Unity editor version and required modules so the runner can reproduce the intended environment.

Choose events and branch policy

For a small team, begin with every push and pull request. A pull-request check prevents an unverified change from being merged; a push check confirms the merged branch still builds. Add a scheduled workflow when a nightly artifact, a long-running platform build, or periodic dependency verification is useful. Protect the integration branch by requiring the test and build checks that must be green before merging.

Separate validation from packaging

Use a test job that fails quickly, followed by a build job that runs only when tests pass. This keeps an obvious distinction between “the project cannot pass its checks” and “the project passed checks but a target-specific build failed.” If a build is expensive, retain the test report even when packaging is skipped.

Define artifacts and retention

Name artifacts with the commit identifier, branch, target, and configuration. Store the package, test result files, player logs, and a short manifest containing the Unity version and build settings. Set a retention period that covers the QA window. An artifact that disappears before anyone can test it is not a useful output.

Set up a GameCI workflow in GitHub Actions

GameCI provides actions for running Unity tests and building projects in CI. The following sequence is a practical starting point; pin action versions approved by your team and check the current GameCI documentation before implementation because licensing and platform support evolve.

1. Prepare the repository

  1. Commit the Unity project and its package manifest to the repository.
  2. Confirm that the project opens with the editor version selected for CI and that required platform modules are available to the runner.
  3. Make sure tests can run without interactive dialogs, local-only files, or a developer’s desktop configuration.
  4. Choose the output path and build profile for each target. Keep those settings in version control or in a script so the workflow does not depend on editor clicks.

2. Add encrypted licensing secrets

GameCI requires a Unity license. In the repository’s CI settings, add the values required by your license type as encrypted secrets. A common pattern uses names such as UNITY_LICENSE, UNITY_EMAIL, and UNITY_PASSWORD, but follow the current GameCI instructions for your entitlement rather than copying names blindly. Never commit a license file, password, serial, or long-lived token to the workflow or repository. Limit who can read or change the secrets, and use separate credentials for pull requests from untrusted forks where your CI platform does not expose secrets.

3. Create a test job

A minimal workflow checks out the revision, restores a cache, activates Unity through the GameCI action, and runs the project’s tests. GameCI’s Unity Test Runner runs Edit Mode and Play Mode tests by default, so an existing suite can be exercised without creating a second test harness.

The cache is an optimization, not a source of truth. If a cache causes an import or package problem, clear it and rerun from a clean workspace. Keep the upload step conditional on failure as well as success so a failed test still leaves diagnostics.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

4. Build only after tests pass

Make the build job depend on the test job. The builder should use the same checkout and licensing approach, select a documented build target, and write the package to a known directory.

Use the target identifier and builder options required by the current GameCI release and your Unity project. The example illustrates the dependency and artifact hand-off; it is not a promise that every platform accepts the same target name or runner.

5. Make failures actionable

  • Keep full Unity editor and player logs as workflow artifacts when a job fails.
  • Print the commit, branch, editor version, target, and build configuration near the start of each job.
  • Use a distinct artifact name for every target so QA cannot install the wrong package.
  • Require the test job and the relevant build job in branch protection; do not make an optional nightly job the only release safeguard.

Configure Unity Build Automation instead

Unity Build Automation is a managed cloud CI service. Connect it to the project’s version-control repository, choose the editor and target settings, and select when builds run. Unity documents manual, automatic, and scheduled workflows: a manual build is useful while configuring; an automatic build can run when the service detects a change; a scheduled build can produce a regular artifact even when no commit occurred.

  1. Connect the repository and grant only the access needed to read the project.
  2. Select the branch or revision source and record the Unity editor version and target modules.
  3. Configure the license and credentials using the service’s current license-specific instructions.
  4. Choose automatic triggers for change validation, then add a schedule only if a recurring artifact answers a real team need.
  5. Define the build profile, output package, and retention settings.
  6. Run a manual build first, inspect logs, and download the artifact before enabling required branch checks.

Use the dashboard’s build history to identify the first failing commit rather than guessing from the latest red result. Keep the service configuration documented alongside the project so a new maintainer can reproduce the setup.

Add platform and version coverage deliberately

A matrix can run the same workflow for several targets, editor versions, or scripting backends. It is valuable when a real compatibility requirement exists, but every matrix entry consumes runner time, storage, and license activations.

strategy:
  fail-fast: false
  matrix:
    target: [StandaloneWindows64, WebGL]
    # Add editor versions only when the project supports them.

Confirm each combination against the current GameCI and Unity documentation. The GameCI getting-started guidance notes that IL2CPP builds require the operating system to match the build target. Its example also notes that tests are compatible only on Linux hosts in that setup. Those are host constraints, not universal rules for every future runner or project; verify the actual operating system, Unity version, and target before publishing a matrix.

When to use separate workflows

  • Keep fast pull-request checks focused on the platforms that block merging.
  • Move large console, mobile, or IL2CPP builds to a protected branch or scheduled workflow when they cannot run safely on ordinary pull-request runners.
  • Use a self-hosted runner only when its maintenance, patching, credentials, and isolation are understood.
  • Do not claim coverage for a console or restricted platform until the required SDK access, host system, and licensing are approved.

Build a test strategy that finds errors early

Edit Mode tests

Edit Mode tests run against editor-side code and are usually the quickest feedback. Use them for pure C# logic, data validation, import rules, and systems that do not require entering play mode. A failure should identify the test name and preserve the result file in CI.

Play Mode tests

Play Mode tests exercise runtime initialization, scene loading, components, and interactions under the Unity player loop. They catch problems that a compile-only build cannot. Keep them deterministic: avoid dependence on wall-clock timing, network services, machine-specific paths, or a test order that is not declared.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Tests beyond the default runner

The default GameCI Test Runner execution is bounded by the tests in the project. Add separate jobs or post-build checks for smoke-launching a player, validating save migration, checking content catalogs, measuring performance budgets, or exercising a device farm when those risks matter. A green Edit Mode and Play Mode run does not imply those checks happened.

Common failures and recovery steps

License activation fails

  • Check that the secret values match the license type and that the workflow is allowed to access secrets for the event that triggered it.
  • Verify that the license has not reached an activation limit and that the runner can reach the required Unity services.
  • Rotate compromised credentials and remove them from repository history; deleting a line from the latest commit is not sufficient.

Package or import errors appear only in CI

  • Compare the Unity editor version and platform modules with the developer environment.
  • Inspect the packages lock file and clear the cache to rule out a corrupted or stale entry.
  • Look for case-sensitive path assumptions, ignored files, generated assets, and scripts that read a local absolute path.

Tests pass locally but fail on the runner

  • Run the same test mode on a clean machine and remove ordering, timing, locale, and network assumptions.
  • Preserve logs and test-result XML from the failed job.
  • Separate a genuinely flaky test from an environment mismatch; do not hide intermittent failures with unlimited retries.

Builds fail only for one target

  • Confirm that the target module and scripting backend are installed for the selected editor.
  • Check runner operating-system requirements, especially for IL2CPP.
  • Inspect target-specific scenes, plugins, native libraries, signing settings, and conditional compilation symbols.

The artifact is missing or unusable

  • Verify that the builder output path matches the upload path and that the upload step runs after the build.
  • Upload artifacts with if: always() when logs are needed after a failure.
  • Include the commit SHA and target in the artifact name, then download and launch it on a clean test machine.

Move from a green build to a controlled release

  1. Let CI create a candidate from a specific commit and record its test results and build settings.
  2. Have QA install the retained artifact and perform device, gameplay, visual, performance, and network checks that CI does not cover.
  3. Require an explicit approval to promote the candidate to a distribution or store-submission step.
  4. Keep the source revision, artifact checksum or platform identifier, Unity version, and approval record together.
  5. If a candidate fails, fix the source or configuration, rerun the pipeline, and retire the old artifact rather than silently replacing it.

Automated builds are most valuable when they produce a traceable candidate that the team can reproduce. Keep release promotion deliberate: the reviewed Unity and GameCI documentation establishes automated compilation, tests, and artifacts, but it does not define one universal approval or distribution process for every studio.

A practical rollout plan

Week one: prove the path

  • Run a manual build from a clean checkout.
  • Add push and pull-request triggers for one desktop target.
  • Run Edit Mode and Play Mode tests and retain their results.
  • Fix missing files, package drift, and licensing access before adding more targets.

Next: enforce quality gates

  • Make tests a required status check.
  • Make the primary build job depend on tests.
  • Publish an artifact for every successful integration build.
  • Document who owns secrets, runner maintenance, and failed-build triage.

Then: expand with evidence

  • Add a second target or editor version only when a supported device or compatibility risk justifies it.
  • Use a schedule for long-running or nightly builds instead of slowing every pull request.
  • Review artifact storage, cache invalidation, license activations, and runner costs as the matrix grows.
