Audit an AI agent as a software identity with delegated authority—not as a chatbot covered by a privacy policy. The useful question is what the agent can actually read, change, send, delete, or share through every connected application, which identity and credential it uses, and what evidence exists for each action. A sound review inventories the entire chain, tests enforcement at runtime (including retrieval), and proves that access can be revoked.

This approach matters whether the agent works in company systems or a personal account. NIST’s National Cybersecurity Center of Excellence (NCCoE) said on February 5, 2026 that “realizing these benefits requires understanding the potential risks from giving AI agents access to diverse data sets, tools, and applications, and applying appropriate identification and authorization controls to mitigate these risks.”

What an AI-agent access audit should establish

By the end of the review, you should be able to answer six questions for every third-party agent:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  • Who owns the agent, why is it connected, and which business or personal purpose does it serve?
  • Which applications, data stores, tool endpoints, and external services can it reach?
  • Which identity does it use: its own service identity, a service account, or a person’s session?
  • What are the effective permissions at each boundary—read, create, update, delete, send, share, export, or administer?
  • What prevents a prompt or document from making the agent exceed those permissions?
  • Can your records show the identity, authority, resource, action, and time well enough to investigate or demonstrate what happened?

Do not treat a vendor’s stated purpose as an access control. A tool described as “summarizing documents” may still hold write, delete, sharing, or messaging scopes. The audit must inspect the permissions issued by the identity provider and application APIs, then verify those permissions in a controlled execution test.

NIST’s agent-identity work covers identification, authorization, auditing, non-repudiation, and prompt-injection mitigation. Its concept paper is a proposed project rather than a completed implementation standard, so use it to frame controls and keep your own requirements explicit.

1. Build a complete agent and integration inventory

Start with an inventory that a different administrator could use to understand every connection. Include “internal” automations that call a third-party model or tool: the agent’s data path can cross several services even when users see one interface.

Record ownership and purpose

Assign a business owner and a technical owner. Write the narrow task in operational terms, such as “classify support messages and draft replies for human approval,” rather than “assist the support team.” Record the populations affected, the expected human review, and the conditions under which the connection should be disabled.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Record every technical dependency

Inventory field What to capture Why it matters
Agent and vendor name Product, edition, tenant, and environment Prevents an approved connection being confused with a similarly named test or personal account.
Owner and approver Business owner, technical owner, and approval date Creates accountability for changes and renewal decisions.
Purpose and workflow Inputs, model task, outputs, human checkpoints, and failure handling Defines the least access required for the real job.
Connected applications Drive or file stores, email, chat, ticketing, code repositories, databases, and calendars Reveals the full chain instead of focusing on the agent’s front end.
Data classes Public, internal, confidential, regulated, personal, or secret data Allows risk-based approval and testing without exposing sensitive records unnecessarily.
Tools and endpoints Functions, APIs, webhooks, plugins, and MCP servers Shows what the agent can do, not only what it can read.
Identity and credential User, service account, workload identity, OAuth client, token type, and tenant Determines attribution, blast radius, and revocation options.
Lifecycle dates Connection date, last review, expiry, and next reassessment Stops abandoned integrations from remaining active indefinitely.

Include Model Context Protocol (MCP) servers where they are used. NIST’s concept paper describes MCP as a way for agents to discover and interact with external tools, data sources, and services. Treat each server and exposed function as an additional trust boundary. Unknown, duplicate, or ownerless connections should be flagged for immediate review or removal.

2. Map each permission to the task

For each application, copy the actual OAuth scopes, role assignments, API permissions, and enabled tools into a permission register. Separate actions instead of recording a vague label such as “full access.”

Use an action-level register

Action Audit question Typical control decision
Read or retrieve Which folders, messages, channels, records, or repositories can be returned? Limit to the sources needed for the task and preserve the requesting user’s entitlement.
Create Can the agent create files, tickets, records, calendar events, or messages? Allow only where creation is part of the documented workflow.
Update Can it edit existing content or permissions? Prefer draft or staging locations; require approval for consequential changes.
Delete Can it permanently or reversibly remove data? Remove this scope unless deletion is essential and separately controlled.
Send or publish Can it send email, post to a channel, submit code, or publish externally? Use an approval gate, restricted recipient set, or a draft-only mode.
Share or export Can it grant access, create public links, download, or transfer data? Disable by default; treat external sharing as a high-impact action.
Administer Can it change users, policies, integrations, keys, or security settings? Keep administrative authority outside the agent unless there is a documented, separately approved need.

Compare the register with the task line by line. A read-only summarizer should not quietly carry modify and delete authority. OWASP’s Gen AI Security Project gives this example: “An LLM agent has access to extensions which include functions that are not needed for the intended operation of the system.” Remove unused extensions and narrow scopes rather than relying on instructions in the prompt to avoid them.

OWASP’s least-agency guidance states: “The guiding principle is least agency: give an agent only the autonomy, tools, and access its task requires, for only as long as it needs them.” Apply the principle to both breadth (which resources) and duration (how long the credential remains valid).

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Check inherited and transitive access

Effective access may come from group membership, shared folders, inherited repository roles, delegated mailboxes, or a service account’s broad role. Record the permission that actually wins at the API decision point. Also inspect downstream tools: an agent that can read a ticket may be able to invoke a connector that exports its attachments elsewhere. The audit boundary ends only when data and actions leave the connected chain or reach a separately controlled system.

3. Examine identity and credential design

Determine whether the agent authenticates as itself, as a service account, or with a person’s session. A person’s token can make an agent’s activity look like ordinary user activity and can grant access that was never intended for automation. A distinct, attributable identity usually makes approvals, logs, and revocation clearer.

Document the credential lifecycle

  • Type and issuer: Record OAuth access and refresh tokens, signed workload tokens, API keys, or other credentials and the system that issued them.
  • Scope: List audiences, resource identifiers, actions, and tenant restrictions, not just the credential’s display name.
  • Lifetime: Capture access-token expiry, refresh behavior, idle limits, and any fixed end date.
  • Storage: Verify that secrets are kept in an appropriate protected store and are not embedded in prompts, source code, logs, or configuration shared with users.
  • Rotation and renewal: Identify who rotates credentials, how failures are handled, and whether old credentials are invalidated.
  • Revocation: Write the exact owner and system action needed to disable the client, revoke grants, invalidate tokens, and remove service-account roles.

OWASP’s AI Security Verification Standard calls for minimal-scoped, short-lived signed tokens in federated deployments. NIST’s August 2026 identity guidance notes that long-lived API keys and tokens are common in proofs of concept and discusses OAuth 2.0 and SPIFFE as enterprise identity mechanisms. NIST’s September 2026 token report addresses token protection, verification, key management, and lifecycle controls. Use those principles to replace reusable, long-lived secrets where your architecture supports a safer lifecycle.

Make delegation explicit

Logs should distinguish the agent identity, the human requester (if any), the service owner, and the authority that delegated the action. Do not let a shared account stand in for all four. If an agent acts without a human request, record the triggering schedule, event, or workflow identity. If it acts on behalf of a user, preserve that delegation context through the API calls rather than only in an application log.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

4. Test enforcement in the execution path

Documentation and system prompts are not enforcement. Controls must be applied by the identity provider, application, API, policy engine, or tool gateway at the moment of retrieval or action.

  1. Create a controlled test tenant or dataset. Use synthetic records or data approved for security testing. Do not place live sensitive records in a test prompt without authorization.
  2. Test an allowed read. Ask for a known record inside the agent’s approved boundary and verify the result, identity, and logged permission.
  3. Test an out-of-bound read. Request a record owned by another user, a restricted folder, or a source excluded from the task. The API or policy layer—not the model’s refusal—must deny it.
  4. Test each consequential action. Exercise create, update, delete, send, share, export, and administrative functions separately. Confirm that a read-only configuration cannot invoke them.
  5. Test delegated context. Compare a request from an authorized user with one from an unauthorized user and confirm that retrieval and tool calls enforce the difference.
  6. Capture evidence. Save request identifiers, policy decisions, token or client identifiers, resource names, timestamps, and resulting audit events without retaining unnecessary sensitive content.

OWASP’s AI Security Verification Standard says authorization context should be enforced through AI retrieval and inference pipelines. A filter applied only after the model receives the data is too late: the model has already processed information it should not have seen.

5. Test prompt injection and hostile content safely

Prompt injection occurs when instructions embedded in a document, web page, email, ticket, or tool response influence an agent to ignore its intended task. The injection does not need to grant a new API permission to cause harm; it can persuade an agent to misuse permissions it already has.

Use adversarial test cases

  • Place a fake instruction in a test document telling the agent to reveal another file or forward results externally.
  • Include conflicting instructions in an email attachment and verify that the agent treats the attachment as untrusted content.
  • Return a tool result containing a request to call a second tool, change a setting, or disclose a token.
  • Attempt indirect data exfiltration, such as asking for a summary encoded in a public post or sent to an unapproved address.
  • Repeat tests with a user who lacks the relevant entitlement to ensure the retrieval layer still denies access.

Success means the enforcement point blocks the unauthorized read or action and the event is recorded. A model’s polite refusal is useful behavior but is not a security boundary. NIST identifies prompt-injection mitigations as part of its agent identity and authorization work; treat these tests as controlled security exercises and avoid real confidential records.

6. Review logs, non-repudiation, and response readiness

Ask whether an investigator can reconstruct a complete event without guessing. At minimum, records should connect:

  • the agent, human requester, service owner, and delegated authority;
  • the credential, client, or token used;
  • the policy, role, or scope that authorized or denied the request;
  • the data resource, tool endpoint, and operation;
  • the time, result, and error or denial reason; and
  • the approval or human confirmation for consequential actions.

Verify who can read or alter logs, how clock consistency is maintained, whether sensitive payloads are minimized, and how exports are protected. The reviewed NIST and OWASP materials establish auditing, monitoring, traceability, and token lifecycle as concerns, but they do not prescribe one universal event schema or retention interval. Set retention and access rules according to organizational risk, contractual duties, and applicable legal requirements.

Run a revocation exercise

  1. Disable the agent integration or client at the control point that issues access.
  2. Revoke active access and refresh tokens; disable API keys or workload credentials.
  3. Remove application grants, group memberships, service-account roles, and MCP-server registrations that are no longer needed.
  4. Rotate any secret that may have been exposed and invalidate previous versions.
  5. Attempt an approved test call and confirm that the API denies it.
  6. Preserve the revocation event and preceding activity records for investigation.
  7. Notify the owner and affected stakeholders, then document the reason, time, and approver.

Perform this exercise before an incident. A theoretical “remove access” button is not evidence that every token, refresh path, delegated grant, and downstream connector has stopped working.

Control-design choices to compare

When choosing an architecture, compare control properties rather than product labels:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
Control property Questions to ask Stronger design signal
Identity attribution Can logs distinguish agent, human user, service owner, and delegated authority? Distinct agent identity with preserved delegation context.
Permission granularity Can access be limited by data source, action, user, and task? Separate read and write scopes, resource restrictions, and approval gates.
Enforcement point Are decisions made at API, data, retrieval, and tool-invocation time? Server-side policy enforcement that does not depend on prompts.
Credential lifecycle Are credentials short-lived, protected, rotated, and revocable? Minimal-scoped signed tokens with tested expiration and revocation.
Visibility Are reads, tool calls, denials, and consequential actions observable? Correlated events with searchable identity and resource fields.
Evidence quality Can you reconstruct what happened and under whose authority? Protected, access-controlled records retained for the risk and obligations involved.

Enterprise identity management, OAuth application inventories, policy enforcement points, and security monitoring can implement these properties, but capabilities differ by environment. Verify them in your own tenant and test the actual behavior.

7. Reassess after changes and on a schedule

Repeat the audit when an agent gains an integration, scope, model capability, tool, MCP server, or new business purpose. Reassess after an ownership change, credential incident, material vendor architecture change, or unexplained log event. Set a periodic review interval based on data sensitivity and action impact; a high-impact agent may need more frequent review than a read-only assistant handling public material.

Keep a dated decision record showing the inventory, permission register, test cases, findings, remediation owner, and approval. Mark which controls are currently deployed and which depend on emerging guidance. NIST’s agent-authorization work is still developing, and OWASP pages and standards can change, so check current source versions and local requirements whenever the control baseline is renewed.

Common audit failures and fixes

“The privacy policy says the vendor protects data.”

“The model was instructed not to delete anything.”

Instructions are not a substitute for removing delete authority. Revoke the delete scope or block the operation at the API or tool gateway.

Frequently Asked Questions

Does a hardware security key audit an AI agent?

No. A security key can protect a human administrator’s login, but it does not inspect or constrain the agent’s downstream scopes, tool calls, or data access. Those require application-level authorization, logging, and revocation controls.

What if the provider will not supply detailed activity logs?

Record the limitation as a risk, restrict the agent to lower-sensitivity data and reversible actions, require stronger approval gates, and determine whether your obligations permit use without provider-side evidence. Do not claim full auditability when the necessary events cannot be obtained.

How should a personal user apply this process?

Use the same inventory and action register on a smaller scale: list connected apps, inspect account grants, separate read from write abilities, test a harmless out-of-bound request, and record how to revoke each token or app connection.

Is there a universal retention period for agent logs?

No universal interval is established by the cited NIST and OWASP guidance. Set retention using data sensitivity, incident-investigation needs, contracts, and applicable legal or regulatory requirements, then protect the records from unauthorized alteration.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

When should an audit be repeated?

Repeat it after any new integration, scope, model capability, tool, MCP server, business purpose, ownership change, credential incident, or material architecture change, and on a periodic schedule matched to the agent’s risk.
