The reliable way to cut meeting load is to audit every recurring series, score its value and effort, then choose a specific intervention: cancel it, shorten it, reduce its cadence, limit attendance, or replace status updates with a documented asynchronous workflow. Measure the result after three to four weeks and repeat the review quarterly so the calendar does not refill.

This guide gives you the inventory fields, scoring method, decision rules, replacement formats, communication plan, and metrics needed to reduce meetings without losing decisions, context, or accountability.

Why a recurring-meeting audit is worth doing

Recurring meetings consume a predictable block of every participant’s calendar, even when the original reason for creating the series has disappeared. The cost is not only the scheduled duration: preparation, context switching, travel between calls, and follow-up work all compete with focused delivery time.

Atlassian reports that 78% of workers find it difficult to get work done on top of attending meetings, and 51% of knowledge workers work overtime at least a few days a week because of meeting overload. Those figures are survey results, not a forecast for every team, but they explain why a calendar-level review is more useful than asking people to “be more efficient” in individual meetings. See the Atlassian Team Playbook meeting-audit guide.

The opportunity is usually broader than cancellation. In Asana’s 2022 Work Innovation Lab audit, 48% of one-to-one meetings reviewed were judged not high value. Of the time saved, 70% came from changes other than outright cancellation; the exercise reported 265 hours saved per month among 60 participants. Results will vary with your team’s attendance, pay assumptions, and calendar mix. The detailed method is in the Asana meeting-fix playbook.

Define what the audit covers

Include every recurring team meeting and every meeting that routinely includes a large portion of the team. That normally means weekly staff meetings, project reviews, planning sessions, one-to-ones, stand-ups, demos, steering meetings, and recurring cross-functional forums. Include series owned by another department when your people are regular attendees; otherwise, you will undercount the time your team actually spends.

Also capture large-team meetings that are not technically recurring if they have become a predictable pattern, such as a monthly town hall or a repeated release-readiness call. Exclude private conversations that are genuinely case-specific unless they have a repeating invite, agenda, or attendee pattern.

Build a complete meeting inventory

Collect calendar data before the workshop

Export or manually list the series first, then hold a short working session with the people who attend them. The Atlassian play recommends preparing the inventory before the group session. A shared whiteboard or spreadsheet, a calendar view, a timer, and a collaboration space are sufficient; specialized software is optional.

Use one row per meeting series, not one row per occurrence. Record the current invitation rather than an idealized version of what the meeting is supposed to be.

Record these fields for every series

  • Name and owner: the calendar title, organizer, and person accountable for changing the format.
  • Purpose: the decision, information exchange, planning activity, problem-solving task, or relationship goal the meeting is meant to serve.
  • Frequency and duration: weekly, fortnightly, monthly, or another cadence; scheduled minutes per occurrence.
  • Attendance: invited headcount, typical headcount, required roles, optional roles, and external participants.
  • Preparation and follow-up: estimated minutes per attendee before and after the meeting, including reading, drafting, action tracking, and documentation.
  • Outputs: decisions, approved plans, assigned actions, resolved blockers, shared understanding, or another tangible result.
  • Evidence of value: examples from the last three to five occurrences, not just the meeting description.
  • Async potential: whether the information or decision could be handled in a document, task comment, structured decision page, or recorded update.
  • Constraints: deadlines, legal or safety requirements, customer commitments, time-zone coverage, or a dependency that genuinely requires live interaction.

Ask participants for independent observations

Before the group discussion, ask each regular attendee to answer the same questions privately. This prevents the organizer or the most senior participant from defining value for everyone else:

  • What work does this meeting advance faster than asynchronous communication?
  • Is the purpose and agenda clear before the invitation begins?
  • Does each attendee make a unique contribution?
  • Is the cadence appropriate for the rate at which decisions or changes occur?
  • What tangible result did the last meeting produce?
  • What would break if the next occurrence were skipped?

Request a concrete example for any “high value” rating. A meeting can feel useful because it provides visibility while still failing to produce a decision or action.

Score effort and value consistently

Use a three-point scale

Asana’s model rates effort and value from 1 to 3. Use the same definitions for every series so a lively discussion does not turn into a popularity contest.

Score Value definition Effort definition
1 Rarely produces a needed decision, plan, solution, or shared understanding; the work can usually happen asynchronously. Low participant time: short duration, few attendees, and little preparation or follow-up.
2 Useful in some occurrences or for some roles, but the output or timing is inconsistent. Moderate time commitment or uneven preparation and follow-up.
3 Reliably produces a time-sensitive decision, complex collaboration, problem resolution, or essential connection that async work cannot provide as well. High participant time: long or frequent sessions, many attendees, or substantial preparation and follow-up.

Plot the two scores in a simple matrix. High effort/low value is the first queue for intervention. High effort/high value needs redesign rather than automatic cancellation. Low effort/high value may be retained, but still deserves a purpose, agenda, and owner. Low effort/low value can be removed if it creates any coordination cost.

Separate perceived value from measurable output

Ask the owner to point to the last decision record, action list, approved plan, or resolved issue. If no artifact exists, classify the output as unverified rather than assuming that discussion itself was productive. A meeting may be valuable for connection or coaching, but label that purpose explicitly so attendees are not expecting operational decisions.

Choose the right intervention

Do not treat “keep” and “cancel” as the only choices. Select one intervention per series and write the new operating rule in the calendar description.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
Signal in the audit Intervention New operating rule
No current purpose, owner, or required output Cancel Delete the series; redirect any surviving work to a named document or task owner.
Mostly status reporting; little live debate Replace with async update Use a fixed template, location, deadline, and escalation path for blockers.
Useful decisions occur only occasionally Reduce cadence Move weekly to fortnightly or monthly only when the observed decision rate supports it; keep an exception process for urgent issues.
Important topic but too many attendees Delegate attendance Send one representative per function, publish notes, and make that representative responsible for relaying decisions.
Discussion is valuable but routinely finishes early Shorten Reduce the slot, require pre-reading, and end when the stated output is complete rather than filling the block.
High-value collaboration but unclear scope Restructure Rewrite the purpose, agenda, decision owner, preparation requirement, and definition of done.

Asana’s 2022 result—that 70% of savings came from changes other than cancellation—is a useful guardrail: first ask whether fewer people, less time, less frequent sessions, or a different format solves the problem.

When cancellation is safe

Cancel when there is no active decision, dependency, or relationship goal; the same information is already available elsewhere; attendance is consistently passive; and a named owner can handle exceptions. Announce where questions go and how an urgent issue can trigger a temporary meeting. A cancellation without a replacement path simply moves confusion into private messages.

When to keep a live meeting

Retain synchronous time when participants must jointly resolve ambiguity, negotiate trade-offs, make a time-sensitive decision, handle sensitive interpersonal matters, or build trust that written updates cannot provide. Keep the group as small as the decision allows and document the result immediately.

Replace status work with an explicit async design

“Make it asynchronous” is not a complete change. Define the artifact, owner, deadline, response rule, and escalation condition. Atlassian identifies task comments, shared documents, structured decision pages, and asynchronous video as practical replacements for status and decision communication.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
Primary purpose Async format Required fields Escalate to a live session when
Information sharing Weekly written update or recorded briefing What changed, impact, links, owner, and questions due by a stated date A material disagreement or urgent risk needs discussion.
Decision Decision page or proposal document Context, options, recommendation, decision owner, deadline, and approval record Stakeholders cannot resolve a disagreement in writing or the deadline is immediate.
Project status Task comments or dashboard update Completed work, next milestone, blockers, confidence, and accountable person A blocker crosses team boundaries and requires simultaneous problem-solving.
Idea generation Time-boxed written brainstorm Prompt, independent contributions, close time, grouping method, and selection criteria The shortlist requires negotiation or rapid creative iteration.
Connection or coaching Optional written check-in or one-to-one Topics requested by the participant and confidentiality expectations The subject is sensitive, nuanced, or impossible to handle responsibly in writing.

Set response and decision rules

Specify the publication location, the time zone for deadlines, who must respond, and what “no response” means. For example, a proposal might remain open for two business days, require an explicit response from named approvers, and treat silence from observers as no objection. Do not invent a universal deadline; match it to the work’s urgency and document the choice.

Make absent stakeholders able to catch up without asking someone to repeat the meeting. Store the final decision, date, owner, rationale, and links together. If a live session occurs, update the same page during or immediately after it.

Estimate the time and financial cost

Use a transparent estimate to show why a change matters, not to create false precision. For each series, calculate:

annual person-hours = attendees × meeting hours × occurrences per year

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

If you include preparation and follow-up, add those minutes to the meeting duration before converting to hours. A second estimate can multiply annual person-hours by a loaded hourly cost that includes salary and employer costs. Label the rate, geography, employment mix, and whether the estimate is recurring.

For an illustrative example, eight attendees in a one-hour weekly meeting create 416 scheduled person-hours per year (8 × 1 × 52), before preparation or follow-up. At an assumed loaded cost of $75 per hour, that is an estimated $31,200 of annual capacity. This is arithmetic for planning, not a measured saving; the real result depends on whether people use the released time for focused work.

Communicate and change the calendar correctly

Tell affected people what changed

Send a short change notice to invitees and regular external participants. Include:

  • the series being canceled, shortened, or moved;
  • the reason in terms of purpose and output, not blame;
  • the replacement location, template, and deadline;
  • the decision owner and escalation route;
  • the date of the first check-in on whether the new format works.

Explain changes to people outside your team before they discover a deleted invitation. If only one representative will attend, name that person and publish how others can submit questions.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Edit the series, not just the next occurrence

Cancel or edit the entire recurring series, verify the time-zone behavior, and remove duplicate invitations. Update the title and description so the calendar itself states the new purpose, preparation, expected output, and link to the working document. Keep a short transition period only when participants need to learn the replacement process; do not leave an obsolete series as a “backup.”

Measure whether the change improved work

Check after three to four weeks

Poll the affected group after three to four weeks, when people have experienced enough cycles to identify gaps. Ask whether the new format produced the intended output, whether decisions became slower, whether anyone lacks context, and how much time the change released. Compare responses with the baseline inventory rather than relying on general satisfaction.

Track operational metrics

Metric How to calculate it What a change can indicate
Meeting count Number of occurrences by team and series during a fixed period Whether cancellation or cadence changes actually reduced events.
Average attendance Total attendees across occurrences divided by occurrences Whether delegation or optional attendance reduced participation.
Scheduled person-hours Attendance multiplied by duration for each occurrence The calendar capacity released or added.
Preparation and follow-up time Participant estimate sampled consistently before and after Whether a shorter meeting shifted work into hidden preparation.
Decision latency Time from proposal publication to recorded decision Whether async work is slowing decisions beyond an acceptable threshold.
Output completion Share of occurrences with the promised decision, plan, or action record Whether fewer meetings are still producing the required result.
Focus and overtime signal Pulse responses about uninterrupted work and meeting-related overtime Whether released slots are improving working conditions, not just moving work.

Microsoft documents a recurring-meeting audit implementation through Viva Insights. That approach requires the relevant organizational data, query, licensing, and Power BI setup; availability and configuration differ by organization. You can run the same metrics in a spreadsheet if those prerequisites are unavailable.

Microsoft’s 2022 Work Trend Index analysis found that 60% of Teams meetings lasted under 15 minutes and that ad hoc calls represented 64% of Teams meetings after rising 8% in two years. These figures describe that analysis, not your team. If your audit finds many short ad hoc calls, investigate whether unclear ownership or missing documentation is creating avoidable interruptions. The analysis is available through Microsoft WorkLab.

Run the audit as a repeatable procedure

  1. Prepare the inventory. List recurring series and large-team meetings, gather attendance and duration data, and give participants the fields and questions in advance.
  2. Rate each series. Apply the 1–3 value and effort scales, record the evidence for the last few occurrences, and identify the expected output.
  3. Prioritize. Start with high-effort/low-value series, then review high-effort/high-value meetings for redesign. Assign one owner to every decision.
  4. Select an intervention. Choose cancel, async replacement, cadence reduction, shorter duration, delegated attendance, or a restructured live meeting.
  5. Design the replacement. Specify the artifact, location, owner, response deadline, decision rule, escalation trigger, and how absent people will catch up.
  6. Communicate and edit calendars. Notify internal and external participants, update or delete the series, and remove duplicate invitations.
  7. Measure after three to four weeks. Compare meeting count, person-hours, attendance, preparation, decision latency, output completion, and participant feedback with the baseline.
  8. Adjust and document. Restore live time if the new process causes unacceptable delay, or tighten the async rule if people are recreating the old meeting informally.
  9. Repeat quarterly. Atlassian recommends a quarterly audit because calendars refill and old habits return. Keep the inventory current between formal reviews when a new recurring series is created.

Common failure modes and fixes

“Everyone likes it, so it must be valuable”

Popularity measures comfort or connection, not necessarily output. Keep the relationship goal if it is intentional, but do not describe a social check-in as a decision forum. Give operational meetings a verifiable result.

Cancellation creates private, duplicated work

If questions move into scattered messages, create one shared update or decision page and name its owner. Require links to the source of truth in project tasks so new participants can find context.

Async updates become hidden meetings

Long recordings and unstructured documents can consume more time than the original session. Use a fixed template, a time limit for contributions, a clear close date, and a summary of the final decision. Invite only people who must respond.

Fewer meetings increase decision latency

Measure the time from proposal to decision. If the delay exceeds the work’s tolerance, shorten the response window, identify a single decision owner, or schedule a narrowly scoped live escalation rather than restoring the entire recurring series.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Attendance is delegated but accountability is unclear

Name the representative, define which decisions they can make, and require a written relay to the wider group. Escalate only questions that exceed that authority.

The calendar quietly refills

Require a purpose, owner, expected output, cadence rationale, and proposed end date before approving a new recurring series. Add the series to the next quarterly inventory so temporary meetings do not become permanent by default.

Use evidence without overgeneralizing it

Atlassian reports that 76% of respondents felt drained on days with many meetings; 71% said setting up a meeting was the only way to obtain a group decision, while 24% said meetings were not the most effective way. These are survey findings from Atlassian’s async-collaboration article, not universal benchmarks. They support testing asynchronous decision paths, not eliminating every live discussion. Read the source at Atlassian’s asynchronous collaboration article.

The practical test is local: did the new format preserve decision quality, reduce person-hours, improve focus, and keep stakeholders informed? Record the answer in the same inventory that started the audit, then use it to set the next quarter’s priorities.
