AI exposure is not a layoff forecast. To judge your own situation, separate three questions: could AI perform some of your tasks, is your employer actually deploying it in production, and are staffing or job-design decisions changing as a result? Global exposure statistics answer only the first question. The strongest personal evidence is a repeated workflow deployment followed by changes in hiring, budgets, workloads, responsibilities, or team size.
Start with the three signals that are often confused
An occupation is a bundle of tasks, not a single activity. An exposure index estimates whether technology could transform or substitute for some of those tasks. It does not establish that your employer has bought a system, that the system works well enough to use, or that management plans to dismiss you.
| Signal | What it tells you | What it does not tell you |
|---|---|---|
| Technical exposure | Some tasks in a role may be feasible for generative AI to assist, automate, or check. | Whether your company will deploy it, whether it will be economical, or whether your job will disappear. |
| Employer adoption | An organization has put an AI system into a recurring workflow, with defined users, controls, and outputs. | Whether the deployment will reduce headcount. It may instead support existing staff, increase output, or change responsibilities. |
| Employment consequences | Observable changes in hiring, backfills, contractor hours, budgets, workloads, team size, or job design after deployment. | A universal rule about what AI does to every worker in the occupation. |
The International Labour Organization (ILO) describes exposure measures as risk assessments about possible job transformation, not predictions of displacement, productivity gains, or reskilling needs. Treat an exposure score as a prompt to inspect your tasks, never as your personal probability of being laid off.
Do these 3 things before closing this tab:
1Clear out junk files and repair common Windows errors2Scan for outdated or missing drivers - takes under a minute3Repair Windows errors before they cause bigger problemsWhat the latest global evidence actually says
Exposure is broad, but the highest category is small
The ILO’s 2025 global update estimates that one in four workers worldwide are in an occupation with some degree of generative-AI exposure. “Some degree” includes roles where only a portion of the task bundle could be affected. The ILO says transformation is more likely than outright redundancy for most jobs because human input remains necessary.

In the ILO’s four-gradient framework, 3.3% of global employment falls into the highest GenAI exposure category. That is the share of employment placed in the top exposure gradient, not the share certain to lose jobs. The framework accounts for the mix and variability of tasks inside occupations; it does not observe your employer’s technology budget or staffing plan.
Observed effects remain uneven
An ILO review published 1 June 2026 synthesizes experiments, firm-level studies, platform data, and worker surveys. In the evidence reviewed, large-scale displacement remained limited, while productivity effects were uneven and often unverified. Workers reported time savings of a few per cent of working hours in some settings, but those savings had not yet translated into higher measured output, earnings, or employment in the review’s evidence base. That finding does not mean no individual firm has gained productivity; it means a general, measured employment effect was not established across the studies reviewed.
The review also treats work organization, autonomy, and job quality as outcomes worth monitoring. A role can change substantially without disappearing: employees may review machine output, handle exceptions, coordinate people, or carry accountability for decisions that software proposes.

An OECD survey report found that 42% of surveyed finance employers and 47% of surveyed manufacturing employers said reducing staff costs motivated their use of AI. These are reported motives from the surveyed sectors and sample, not layoff rates and not a current statistic for every employer. A company can cite cost control while using AI to avoid future hiring, absorb growth, or reduce overtime rather than dismiss current staff. You need workplace-specific evidence to distinguish those possibilities.

Step 1: Map your job as a task bundle
Job titles conceal important differences between teams and employers. Build a task inventory for a normal month, including work that is invisible in the formal description.
- List recurring activities. Write each activity as a verb and object, such as “reconcile invoices,” “draft client updates,” “triage support tickets,” or “inspect a site.” Include preparation, review, handoffs, meetings, and exception handling.
- Mark digital and repeatable work. Note tasks performed in software, based on stable inputs, following explicit rules, or producing an output that another person can check against a standard.
- Mark context-heavy work separately. Identify judgment under uncertainty, accountability for a decision, relationship management, unusual cases, negotiation, physical surroundings, and work where the correct answer is not captured in a template.
- Record variability. For each task, estimate whether cases are nearly identical or regularly involve exceptions. Two people with the same title may have very different exposure because their case mix differs.
- Note dependencies. Record the data, approvals, systems, and colleagues needed to complete each activity. A technically automatable step may still be blocked by poor data, privacy rules, integration costs, or a required human sign-off.
This inventory is a structured judgment aid, not a validated personal score. Do not add percentages and present the result as your chance of redundancy; the available evidence cannot support that calculation.
Step 2: Distinguish a demonstration from real deployment
Announcements, vendor demonstrations, and an internal chatbot can show interest without changing anyone’s work. Look for evidence that a system is live in a recurring production process.
Signs of interest or experimentation
- A conference demonstration, strategy presentation, or public statement with no named workflow.
- An optional pilot used by a few volunteers.
- A sandbox tool that produces drafts but is not connected to operational systems.
- A request for ideas without a budget, owner, timeline, or success measure.
Signs of operational adoption
- A named process, owner, user group, and go-live date.
- Repeated use in normal work, with logs, quality checks, escalation rules, or audit records.
- Instructions specifying which tasks the system handles and which a person must review.
- Changes to service levels, case volumes, staffing models, or performance expectations tied to the deployment.
- Training, access controls, data-governance procedures, or integration work that indicate the tool is becoming part of the operating model.
Ask precise, non-accusatory questions: Which process is live? What work does it handle today? Who reviews the output? Who is accountable when it is wrong? What baseline is management using to judge savings? A capability or exposure indicator cannot answer those questions, and economic feasibility can prevent a technically possible use from becoming a business process.

Step 3: Watch staffing and workload after deployment
Employment consequences are visible in what happens around the work, not just in the existence of a tool. Track changes over several reporting cycles where possible.
- Hiring: Are open requisitions cancelled, delayed, or rewritten for different skills? Are replacement hires still approved when people leave?
- Backfills: Does management leave vacancies open after deployment, or redistribute the work among remaining staff?
- Contractors and overtime: Do contractor hours, temporary staff, or overtime fall while output expectations stay constant?
- Budgets: Are team budgets, headcount plans, or cost targets reduced, or is the freed capacity assigned to new work?
- Output expectations: Does the same team receive materially higher volume, faster service-level targets, or broader coverage?
- Team structure: Are roles merged, eliminated, or replaced with positions focused on review, data quality, customer interaction, or workflow coordination?
One staffing change has many possible causes, including a weak sales pipeline, a merger, seasonal demand, or a general cost program. Confidence rises when recurring automation of important tasks coincides with explicit labor-savings goals and concrete staffing or hiring changes. A single announcement or manager’s speculation is incomplete evidence.
Step 4: Check whether the role is being redesigned
Transformation can create a different job rather than no job. Look for changes in the balance of work and in the support provided to workers.
Common redesign patterns
- Drafting moves to a system while employees verify facts, tone, compliance, and exceptions.
- Routine classification is automated while people handle ambiguous or high-impact cases.
- Employees supervise queues, correct model errors, maintain data, or document decisions.
- Customer-facing or coordination work expands because faster production creates more follow-up.
- Responsibility increases without matching authority, training, or time to review outputs.
Questions about support and job quality
- What training is provided for the new workflow, and is time for learning protected?
- Who can override an AI recommendation, and are overrides recorded without penalizing reasonable caution?
- Has the company changed performance metrics, autonomy, or workload?
- Are workers consulted about errors, privacy, safety, and customer impact?
- Does the redesigned role offer a credible path to skill development, or only more monitoring and faster quotas?
The ILO’s 2026 empirical review treats work organization, autonomy, and job quality as material outcomes. A headcount that stays flat does not automatically mean the transition is harmless; a job can become less secure, more intense, or less autonomous.

How to triangulate the evidence
Use the following sequence to prevent a dramatic signal from carrying more weight than it deserves.
- Start with the task map. Identify which important activities are digital, repeatable, and easy to verify, and which depend on context, judgment, relationships, physical conditions, or accountability.
- Confirm actual use. Separate a pilot or demonstration from a recurring production workflow with a responsible owner and human review rules.
- Test the business case. Find out whether management is measuring labor hours, avoided hiring, higher throughput, quality, revenue, risk reduction, or another outcome. “Cost cutting” alone is too broad to identify the staffing result.
- Observe staffing decisions. Compare requisitions, backfills, contractor hours, team budgets, and output targets before and after deployment.
- Assess redesign and support. Determine whether people are reassigned or trained, and whether autonomy and job quality are improving or deteriorating.
- Document a pattern. Keep dated notes of announcements, workflow changes, staffing actions, and workload metrics. A pattern across several signals is more informative than a single headline.
This triangulation is practical guidance derived from the limits of exposure and adoption evidence; it is not a tested forecasting model and cannot produce a reliable personal layoff percentage.

Review these questions monthly or at each formal change in your team. Mark each item observed, unclear, or not observed, and keep the evidence behind your mark.
- Is a named AI system running in a recurring process that includes tasks I perform?
- Can management identify the output, reviewer, error-handling path, and accountable owner?
- Has the process moved beyond an optional pilot or demonstration?
- Have my team’s requisitions, backfills, contractor hours, or budget changed?
- Have output targets, service levels, or coverage expectations increased?
- Are tasks being reassigned to fewer people without equivalent training or authority?
- Are new roles appearing for supervision, exception handling, data quality, or customer accountability?
- Has management explicitly tied the deployment to labor savings or avoided hiring?
- Are there independent business pressures that could explain the staffing change?
- Are workers receiving time, training, and a safe process for challenging incorrect output?
Do not treat the count as a probability score. The purpose is to expose missing information and identify which question to ask next.

Comparing two jobs, teams, or offers
If you are deciding between roles, compare the work and the employer’s behavior rather than relying on job titles or an occupation-wide ranking.
| Comparison axis | Lower immediate concern generally looks like | What to verify locally |
|---|---|---|
| Task exposure | A larger share of work requires context, judgment, physical action, relationships, or accountability. | How much routine digital work is actually in your assignment, not merely in the formal occupation. |
| Task variability | Frequent exceptions and diverse cases that do not fit a stable template. | Case mix, escalation frequency, and who handles unusual outcomes. |
| Actual deployment | AI is experimental or optional, with no production mandate. | Whether a recurring workflow is live, measured, and connected to your duties. |
| Staffing response | Freed capacity is assigned to growth, service improvement, or new responsibilities. | Requisitions, backfills, contractor use, budgets, and output targets after deployment. |
| Human contribution and job quality | People retain meaningful judgment, authority, and support while responsibilities evolve. | Training, override rights, autonomy, workload, monitoring, and accountability. |
Neither column guarantees security. Geography, labor protections, business conditions, collective agreements, data constraints, and implementation decisions can change the outcome even when two roles look similar on paper.
What not to conclude from an AI exposure score
- “My occupation is highly exposed, so my employer will dismiss me.” Exposure describes potential task transformation; it does not observe your company’s adoption or staffing decisions.
- “The highest exposure category means 3.3% of workers will lose jobs.” The ILO’s 3.3% figure is an employment share in the top gradient, not a displacement rate.
- “A cost-cutting announcement proves an AI layoff plan.” Cost reduction is a reported motive for some surveyed employers, but the OECD figures do not establish a particular company’s plan.
- “No layoffs have occurred, so the transition has no risk.” Hiring freezes, vacancy non-replacement, intensified workloads, reduced autonomy, or weaker job quality can precede formal redundancies.
- “A pilot failed, so AI cannot affect this work.” A failed experiment may be replaced, narrowed, or redesigned; assess the actual workflow and subsequent staffing actions.
Low-regret actions while the evidence is still incomplete
- Keep a contribution record. Save dated evidence of outcomes, difficult cases solved, customer or colleague impact, process improvements, and responsibilities added after automation.
- Learn the tools that are truly entering your workflow. Prioritize the systems, data practices, review methods, and domain knowledge your employer actually uses rather than collecting generic certificates.
- Build complementary capability. Practice exception handling, verification, communication, process design, and accountability—the parts of work that remain necessary when a system produces a draft or recommendation.
- Ask for clarity in writing. Request the new process map, success metrics, review responsibilities, training plan, and expected changes to workload or staffing.
- Maintain options quietly. Update your résumé, professional contacts, portfolio, and knowledge of internal openings without treating preparation as proof that a layoff is imminent.
- Escalate material risks appropriately. Use employee representatives, a manager, compliance, or an applicable labor authority when automation changes safety, privacy, discrimination, pay, or contractual conditions.
A decision rule for your next conversation
Ask your manager to connect four facts: which tasks are changing, which workflow is live, what result is being measured, and what happens to staffing and responsibilities afterward. If those links are unspecified, you have a signal to investigate, not a forecast of dismissal. If all four are documented and show recurring automation, labor-savings targets, and reduced hiring or headcount, the threat to particular roles is more concrete and merits contingency planning.
