Possibly—but only after an engineered site survey and outage sequence. A brewery can often stage utility work around production, yet no available case proves that every industrial heat-pump retrofit can be installed with zero interruption. The answer depends on process temperatures, batch schedules, tie-in points, backup utilities, controls and commissioning. Plan for continued brewing only where each work package has a verified isolation or bypass method and a proven fallback heat or cooling path.
What “no shutdown” really means
“Without shutting down” should not be treated as a property of the heat pump itself. It is a construction and commissioning outcome for one plant. A project may keep packaging or fermentation running while a separate utility branch is modified, then require a short, planned isolation for a common header, refrigeration circuit, steam line, electrical switchboard or control-system cutover.
Before approving a continuity claim, require the project team to identify every tie-in, the isolation boundary, the expected duration, temporary utilities, product-protection measures and the recovery procedure if the new system does not perform on its first run. No source currently establishes a generic outage duration for a brewery heat-pump installation, so a number copied from another site would be misleading.
How a brewery heat-pump retrofit creates value
Breweries commonly need cooling and heating at the same facility. Refrigeration and fermentation cooling reject heat that is often discharged outdoors; a heat pump can capture that heat and raise its temperature for hot-water, cleaning or other process duties. Danfoss describes this source-to-sink arrangement in its explanation of industrial heat pumps: connect refrigeration waste heat to the heating system instead of rejecting it to ambient air (Danfoss, Gulpener Brewery case, 20 January 2025).

The useful output temperature is decisive. A system designed for low-temperature hot water cannot automatically replace a high-pressure steam service. The Gulpener case reports process temperatures reaching up to 130°C, but that is a site-specific result, not a universal capability or guarantee for another brewery.
Heat recovery also changes the refrigeration system. The heat pump must receive a sufficiently warm and sufficiently available source while the refrigeration plant still maintains its required cold-side temperatures. If cooling and heating demands occur at different times, storage, a supplemental source or a larger heat-pump plant may be necessary.
What real brewery projects demonstrate
Refrigeration retrofit completed around ongoing production
In a Danfoss case published 31 March 2025, Frigotehnica carried out a brewery refrigeration retrofit in cold conditions while the unit remained operational. The report says the work involved one major refrigeration-plant stoppage and 30% less downtime for that retrofit. It is useful evidence that staged work can protect production, but it concerns refrigeration equipment—not proof that a heat-pump installation can always be completed without interruption. The case also involved existing safety issues, valve-station work and ageing pipework that had to be managed.
Heat recovery with high-temperature output
The Gulpener story describes recovering excess heat from fermentation cooling and boosting it for brewery heating. Danfoss reports a 75% reduction in total energy use for that solution and says some processes reach 130°C. The page does not state that installation was outage-free. It quotes brewery representative Steven van den Berg saying the change improved beer quality; that is the brewery’s reported experience, not an independent quality measurement.
Large retrofit with a long optimization period
HEINEKEN UK reported on 9 September 2026 that work at Manchester Brewery began in 2023 and that its heat-pump network was commissioned in June 2025. The site was described as being in a 12–18-month optimization phase at the time of the release. The company reported 33% lower on-site natural-gas consumption and 42% lower CO₂ emissions intensity. Those figures show the scale of a retrofit and the need for extended tuning; they do not describe a short or interruption-free installation.

Batch scheduling can change the required capacity
An IEA Heat Pump Centre/HPT TCP factsheet dated May 2026 describes the Hepworth project’s 2025 installation. The heat-pump system was integrated with one brewing line but had enough capacity for four lines because wort boiling was batch-scheduled. The factsheet identifies automation of the control system as the project’s greatest learning area and says substantial development time was needed because of novel technology elements. That makes control logic and commissioning a front-end feasibility issue, not a finishing detail.
Site-assessment method: the evidence an engineer should collect
1. Map every heat source and heat sink
List refrigeration compressors, condensers, fermentation cooling, wort cooling, hot-liquor tanks, mash and wort processes, cleaning-in-place (CIP), pasteurization, packaging heat, space heating and steam users. For each stream, record supply and return temperatures, flow, pressure, operating hours, minimum and maximum loads, and whether the stream is clean, dirty, corrosive or subject to hygiene controls.

Measure how much heat is available at the source temperature rather than relying on an annual energy bill. A refrigeration condenser may reject a large amount of heat during a brew but little during a quiet period. The heat pump must be selected for the temperature lift from that actual source to the required process temperature.
2. Build a time-based load model
Plot the brewery’s production calendar in short time steps: brews, fermentation transfers, tank cooling, CIP cycles, packaging shifts, weekend operation and seasonal changes. Mark simultaneous heating and cooling demand. A weekly or annual average can hide a two-hour wort-boiling peak that determines equipment size.
A 2023 DTU brewery case study explains that coupled heating and cooling capacities become difficult when demands fluctuate and are non-continuous (DTU Research Database). The model should therefore test real sequences, not just average loads.

3. Verify process-temperature requirements
For each proposed heat-pump duty, define the required delivery temperature, minimum approach temperature at the heat exchanger, pressure, flow and allowable variation. Separate duties that genuinely need steam from those that can use hot water. If a steam-dependent process remains, specify whether a boiler, electric steam generator, thermal store or another source will cover it.
Do these 3 things before closing this tab:
1Fix the driver behind crashes, sound loss and screen glitches2Repair Windows errors before they cause bigger problems3Scan for outdated or missing drivers - takes under a minute4. Trace physical and control interfaces
Overlay the proposed heat-pump loop on piping and instrumentation diagrams. Identify connections to boilers, refrigeration plant, heat exchangers, hot-water headers, steam lines, tanks, electrical distribution, safety systems and the supervisory control system. For every connection, state whether it can be made on a new branch, through a bypass, with a temporary spool or only after a full header isolation.
Check hygienic design and fluid compatibility. Brewery effluent may require specialized equipment rather than a standard water circuit. In the Laško project, the described system used a specialized free-flow exchanger for brewery wastewater and combined a 668 kW thermal heat pump with a 1,100 kW biogas backup boiler (Resalta, “Heating solution for Pivovarna Laško Union”).
5. Confirm electrical, refrigeration and structural capacity
Obtain available electrical fault level, transformer headroom, motor-starting limits, cable routes, protection settings and backup-generator constraints. Heat-pump compressors may require electrical upgrades even when the thermal load is modest. On the source side, verify that refrigeration controls, condensers, pumps and pipework can operate at the new condensing conditions without compromising cold-room or fermentation temperatures.
6. Identify the fallback utility
Decide what carries production during installation, testing, maintenance and a failed start. Options may include an existing gas or biogas boiler, a rental boiler, an electric boiler, thermal storage or retained refrigeration capacity. The 4 Pines Brewery Electrification project page describes high-temperature heat pumps using refrigeration waste heat alongside a small electric boiler for steam-dependent processes; the project description states objectives and design, not verified operating results. A backup must be sized for the actual critical load and have a tested fuel, electrical and control path.

How to decide whether production can continue during construction
Divide the work into isolation-independent packages
Install foundations, skids, cable trays, heat exchangers, pumps and controls while the plant runs whenever safe. Prefabricate pipe sections and instrument panels off-line. Keep the final connection to a production-critical header as a separate, tightly scheduled package. This approach reduces the time that a live process is exposed to construction, but it does not eliminate the need for an outage if the connection cannot be isolated.
Classify each tie-in by consequence
- Non-critical branch: can be isolated without affecting production; schedule during normal maintenance.
- Redundant utility: another boiler, chiller or loop can carry the load; prove the switchover before cutting in.
- Shared header: requires a documented isolation, lockout/tagout, drain, purge and leak test.
- Single-point process service: requires a temporary utility or planned production stop; do not assume a bypass is safe.
Write an outage sequence before procurement
The sequence should show shutdown permissions, valve line-up, electrical isolation, refrigerant or steam handling, pressure testing, sanitation, controls download, commissioning checks and restart approval. Include who can authorize a return to production and what happens if a pressure test, sensor check or performance test fails. Without this sequence, “we can install it while operating” is only an aspiration.
Protect product and hygiene
Keep construction dust, welding fumes, lubricants and non-approved fluids away from open product and hygienic zones. Define clean-room barriers, sanitation and post-work flushing. A utility retrofit can preserve brewing hours yet still create a product risk if the restart and sanitation procedures are not accepted by quality personnel.
Size for batches, storage and simultaneous loads
Do not size the heat pump from a single annual heat-demand number. DTU reports a generalized brewery heat demand of 21.4 kWh per hectolitre from literature and case studies (DTU Research Database); this is a modelling basis, not a measured universal benchmark for every brewery.
Run at least three sizing cases:
- Peak batch case: simultaneous wort boiling, hot-liquor recovery and cleaning.
- Source-limited case: minimum refrigeration or fermentation heat available while heating demand remains high.
- Transition case: a batch ends, another begins and storage must bridge the temperature and timing mismatch.
Compare a single large unit with multiple modules. Modular equipment can allow partial operation during maintenance and staged expansion, while a single unit may offer simpler controls and lower capital cost. Thermal storage can reduce compressor peak size, but it adds tanks, pumps, insulation, space, hygiene controls and heat losses. The correct choice follows the time-series model and the consequence of losing one module.

Choose the heat-pump architecture deliberately
| Option | Best fit to investigate | Principal trade-off | Continuity questions |
|---|---|---|---|
| Waste-heat-driven high-temperature heat pump | Reliable refrigeration or fermentation heat that coincides with a hot-water or process demand | High efficiency potential, but source temperature and timing can vary | Can the source loop remain available while the new exchanger is isolated? Is a bypass installed? |
| Air-source steam-generating heat pump | Sites seeking a simpler source connection for steam service | An ASHRAE 2026 proceeding listing presents simpler integration as a potential advantage but notes a possible COP penalty; confirm conditions in the full paper before relying on it (ASHRAE proceeding listing) | Can the electrical supply and steam header accept the equipment without a common-header outage? |
| Heat pump plus boiler or electric boiler | Processes with high-temperature peaks, steam demand or uncertain heat-source availability | Backup equipment adds capital and operating cost but reduces single-source risk | Has automatic lead-lag control been tested under a heat-pump trip? |
| Heat pump plus thermal storage | Batch plants with a predictable gap between heat availability and demand | Storage adds footprint, losses, pumps and hygiene requirements | Can storage carry the critical batch if commissioning is delayed? |
Controls and commissioning are part of feasibility
The control narrative should be approved before equipment purchase. It must define how the heat pump responds to source temperature, hot-water demand, refrigeration pressure, storage state of charge, boiler availability, electricity limits and emergency trips. Set minimum and maximum temperatures, ramp rates, anti-short-cycle timers, valve positions and alarm priorities.
Include operating modes for normal production, low-load weekends, a heat-pump trip, refrigeration-only operation, boiler-only operation, manual maintenance and restart after an electrical interruption. Interlocks should prevent unsafe simultaneous commands, such as isolating a required cooling path while enabling a heat-recovery pump.
Commission in layers: inspect and pressure-test pipework; verify electrical protection; calibrate sensors; prove each valve and pump; test permissives and trips; run the heat pump at low load; then introduce representative brewing batches. Record delivered temperature, flow, power, source temperature, refrigeration performance and backup response. Agree acceptance limits and fallback triggers before the first production trial.

Understand the numbers without overgeneralizing them
Case-study percentages are reported outcomes for named sites, not guarantees for a new installation. The Gulpener energy result, the Manchester gas and emissions results and the Frigotehnica downtime result each came from different projects, equipment boundaries and operating conditions. Use them to identify what to measure, not as a payback or continuity promise.
Build the business case from measured baseline data: fuel by process, electricity by refrigeration and heating equipment, production volume, operating hours, tariff periods, demand charges, water use, maintenance and any carbon price. Model degradation, backup operation, refrigerant service, planned maintenance and the cost of a failed production batch. Report both annual economics and the worst credible operating week.
Common reasons a “no-shutdown” plan fails
- The source is unavailable when heat is needed: add storage, a supplemental source or a larger backup path.
- A shared header was overlooked: complete a line-by-line tie-in review and mark isolation points on the P&ID.
- Steam demand remains after hot-water conversion: retain or replace the steam source and test automatic changeover.
- Controls cannot represent batch operation: simulate production sequences before commissioning and involve operators in alarm design.
- Electrical upgrades arrive late: complete protection, transformer and cable studies before ordering the compressor package.
- Hygiene approval is treated as construction closeout: define materials, flushing, sanitation and quality release criteria in the work package.
- Performance is judged only at steady state: test starts, stops, transitions, low-load operation and a representative peak batch.

Bottom line for a go/no-go decision
Approve a continuous-operation plan only when the site-specific design proves that each production-critical utility remains available or has a tested substitute during every work package. Brewery heat-pump projects show that heat recovery, high-temperature delivery and staged utility work are technically possible, but they also show why batch modelling, controls development and a long commissioning phase matter. A qualified facility or process engineer must inspect the plant, validate the loads and define the isolation windows with the contractor before anyone promises zero shutdown.
