Assess a humanoid robot as both a supplier relationship and an integrated cyber-physical system. A convincing demonstration or a broad security statement does not prove component provenance, continuity of supply, update security, or repairability. Require comparable evidence about ownership, tiers, components, software, cloud services, lifecycle support and exit options, then put material gaps into the contract and operating procedures.

The method below adapts the National Institute of Standards and Technology’s July 8, 2026 SP 1326 due-diligence guide, NIST’s organizational C-SCRM guidance, NIST’s component-assurance work and a 2025 humanoid-security preprint. None of those sources certifies a robot platform; they provide a disciplined way to test vendor claims.

Why humanoid supply-chain risk is unusually broad

A humanoid platform is not just a machine purchased once. It combines actuators, batteries, sensors, processors, operating software, middleware, autonomy models, applications, cloud services, remote support and human-facing interfaces. A failure or compromise in one part can propagate through the rest: a substituted sensor can distort perception, a vulnerable middleware service can alter motion commands, and a cloud outage can disable functions that appear to be onboard.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

The supplier relationship also continues after delivery. Firmware updates, replacement parts, field repairs, subcontracted cloud services and changes in component sources can alter the risk profile without changing the robot’s name or exterior. Your assessment therefore needs three dimensions:

  • Lifecycle resilience: whether you can keep, secure, repair, update, replace or retire the platform when conditions change.

NIST describes due diligence as “the investigative process of researching all available, pertinent information about a given supplier or product so that informed decisions can be made on new acquisitions or existing systems.” That wording appears in the final July 2026 NIST SP 1326 guide, which is written for ICT suppliers rather than humanoid robots specifically. Use its categories as an assessment structure, not as a robot certification.

1. Define the deployment before comparing vendors

Risk cannot be judged in the abstract. Write a one-page deployment profile before sending a questionnaire. Record what the robot will do, where it will operate and what happens if it is unavailable, manipulated or recalled.

Capture the operating conditions

  • Tasks, required speed, operating hours and expected duty cycle.
  • Indoor or outdoor location, temperature, dust, moisture, stairs, elevators and other environmental constraints.
  • Distance from workers, customers, children, patients or other people who may approach the robot.
  • Autonomy level, teleoperation requirements and who can authorize motion or software changes.
  • Network connectivity, internet dependence, cellular or Wi-Fi use, and whether the robot must work during a cloud outage.
  • Video, audio, location, biometric or other sensitive data collected, stored or sent to a service.
  • Interfaces to doors, vehicles, industrial equipment, payment systems or other consequential systems.

Set consequence and downtime thresholds

Rank the effect of four different events separately: a safety incident, a confidentiality breach, a loss of integrity (such as altered behavior), and a supply or service interruption. Define acceptable downtime and a maximum tolerable period without security updates or critical spare parts. A warehouse pilot may tolerate manual fallback; a public-facing robot or one operating near vulnerable people may require immediate safe-stop capability, rapid support and stronger evidence.

These are buyer-defined risk tolerances, not universal NIST classifications. Keep the profile attached to every vendor response so that a low-risk demonstration is not evaluated with the same assumptions as a production deployment.

2. Request a dated supplier evidence pack

Send every candidate the same written questions and require an answer for each one. Ask for documents, versions, dates, scope and exceptions rather than accepting “we comply” statements. Keep supplier assertions separate from evidence independently checked by your team or an assessor.

Corporate identity, ownership and jurisdiction

  • Legal contracting entity, parent entities, subsidiaries and the location of engineering, manufacturing, support and cloud operations.
  • Ownership and control disclosures, including relevant foreign ownership, control or influence (FOCI).
  • Government restrictions, export or import dependencies, sanctions exposure or other obligations that could affect delivery, support or data handling in your jurisdiction.
  • Which entity owns the robot’s firmware, autonomy software, cloud account and customer data, and which entities may access them.

These questions align with the FOCI and supplier-information categories in NIST SP 1326. Apply your organization’s legal and national-security criteria; a disclosure is not itself proof of unacceptable risk.

Critical component and software inventory

  • Part numbers and manufacturers for actuators, motor controllers, batteries, battery-management systems, sensors, compute modules, networking equipment and safety controllers, where disclosure is legally possible.
  • Operating-system, middleware, autonomy, application and cloud-service names, versions and update channels.
  • Country or region of manufacture and the integrator responsible for each critical item.
  • Known single-source, sole-distributor, long-lead or difficult-to-substitute components.
  • Software bills of materials or an equivalent machine-readable inventory, plus the process for correcting it when components change.

Do not treat a product brochure as an inventory. Ask what is actually shipped in your model and configuration, and whether the list covers optional teleoperation equipment and hosted services.

Tier visibility and change communication

  • Which direct and sub-tier suppliers are known to the platform maker.
  • How those suppliers are assessed for quality, security, continuity and legal restrictions.
  • What events trigger customer notification: component substitution, factory relocation, ownership change, vulnerability, recall, cloud-provider change or end-of-life notice.
  • How quickly the vendor will notify you and what information will be supplied to assess impact.

A platform maker may not be able to disclose every sub-tier name. In that case, request a risk-based description, the reason for withholding detail and evidence that the tier is monitored.

Development and manufacturing controls

  • Secure development and release practices, code review, build isolation, signing and access control.
  • Manufacturing traceability, calibration records and controls against counterfeit or substituted parts.
  • Vulnerability intake, severity assessment, coordinated disclosure and customer notification.
  • Independent assessments, penetration tests or audits, with dates, scope and unresolved findings.
  • Security-update history, supported versions and the process for emergency fixes.

Ask for an executive owner and a named operational contact for incidents. A policy document without implementation evidence should be marked as supplier-attested only.

3. Verify provenance and product integrity

Provenance means more than knowing a part’s advertised manufacturer. You need reasonable confidence that the delivered and serviced robot matches the declared configuration and has not been substituted or altered. NIST’s Supply Chain Assurance project describes creating verifiable component or platform descriptions and checking components both during the OEM-to-customer transaction and later in the operational environment. NIST states: “Product integrity and the ability to distinguish trustworthy products is a critical foundation of cybersecurity supply chain risk management (C-SCRM).”

Checks at acceptance

  1. Obtain the final configuration manifest, serial numbers, firmware versions, cryptographic identities and calibration records before shipment.
  2. Inspect packaging, seals, labels and chain-of-custody records for unexplained breaks or discrepancies.
  3. Compare device identities and installed versions with the manifest using vendor-supported tools or your own measurement process.
  4. Record hashes, signed attestations or other verifiable measurements where the platform supports them; document what cannot be measured.
  5. Quarantine a unit with an unexplained component, version or identity difference until the vendor provides a written resolution.

Checks after service and change

Repeat the relevant checks after a repair, battery or actuator replacement, firmware update, factory reset, supplier substitution or cloud migration. Require a service record that identifies the person or organization performing the work, parts installed, software changed and tests passed. If the vendor cannot provide a persistent configuration record, compensate with tighter access controls, acceptance testing and a contractual right to reject undocumented changes.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

4. Map the complete cyber-physical stack

Draw a component-and-data-flow diagram before accepting the supplier’s architecture. Show what can sense, decide, actuate, communicate, store data and receive updates. Include physical and social interaction: a security defect can become a safety, privacy or reliability event when a person is close to the robot.

A 2025 preprint by Priyanka Prakash Surve, Asaf Shabtai and Yuval Elovici organizes humanoid systems into seven layers and catalogs 39 known attacks and 35 defenses. Use that model as a threat lens, not as a universal ranking or certification.

Physical layer

List joints, brakes, batteries, power distribution, emergency stops and safety-rated controllers. Ask how a malicious or failed command is prevented from causing hazardous force or speed, and how the robot enters a predictable safe state when communications or power fail.

Sensing and perception

Identify cameras, microphones, lidar, inertial sensors, tactile sensors and calibration services. Determine where raw data goes, how sensor spoofing or blinding is detected, and whether a degraded sensor causes a safe behavior or an unannounced autonomy error.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Data-processing layer

Document onboard processors, accelerators, operating systems, local storage, encryption and debug ports. Ask who can extract logs, what data remains after deletion and how compromised compute is isolated from motion control.

Middleware layer

Map message buses, robot operating frameworks, device drivers, APIs and service accounts. Verify authentication between processes, authorization for motion-related commands, logging and protection against replay or unauthorized topic publication.

Decision-making layer

Describe navigation, planning, learned models and policy updates. Establish how models are signed, tested, rolled back and constrained by deterministic safety limits. Ask whether a remote operator or cloud service can change behavior without local approval.

Application layer

List task software, fleet management, dashboards, mobile apps and integrations. Check role separation, multi-factor authentication, tenant isolation, audit logs, secrets management and the process for disabling a compromised account.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Social-interface layer

Include speech, gestures, screens, facial or person recognition and other human-facing functions. Define consent, retention and access rules for recordings, and test whether social prompts can be used to induce unsafe actions or disclose private information.

The preprint’s cross-layer model matters because an attack rarely respects a neat product boundary. A compromised application credential may reach middleware; manipulated perception may influence decision-making; and a cloud update channel may alter physical behavior. Require the vendor’s data-flow and trust-boundary diagrams, then validate them with an architecture review.

5. Test continuity and lifecycle support

Supply continuity is not simply “Can the vendor deliver the first unit?” Ask how the platform remains usable and secure over its intended service life.

Parts and manufacturing continuity

  • Current lead times for complete robots and critical spares, with assumptions and regions stated.
  • Second sources, approved equivalents, safety requalification requirements and inventory policies.
  • End-of-life and last-time-buy practices for chips, sensors, batteries and controllers.
  • Disaster-recovery arrangements for factories, logistics providers and key cloud services.

Software and vulnerability support

  • Guaranteed support period for each software branch and the notice period before a branch is retired.
  • Security advisory process, severity targets, patch delivery method and customer responsibility for installation.
  • Signed updates, staged deployment, maintenance windows, rollback and recovery when an update fails.
  • Support for offline or restricted networks if your deployment cannot reach the vendor’s cloud.

Repair, replacement and exit

  • Authorized and independent repair routes, diagnostic access, spare-part availability and technician qualifications.
  • Maximum response times, loaner or replacement commitments and safe handling of damaged batteries.
  • Data export in usable formats, deletion verification, credential revocation and secure decommissioning.
  • A practical replacement or migration plan if the supplier stops trading, withdraws a region or discontinues the platform.

These are procurement controls to negotiate for your deployment. Do not assume that a vendor has them because a product page mentions “support.”

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

6. Compare candidates with an evidence-weighted scorecard

Use one scorecard for every platform. Score the quality of evidence separately from the maturity of the claimed control. A simple internal scale is useful: verified (your team or an independent assessor checked dated evidence), partially evidenced (some scope or exceptions remain), supplier-attested only (a statement without corroboration), and unknown (no usable answer). Record the date, configuration, source document and owner for every cell.

Assessment axis Evidence to request Decision relevance
Ownership and jurisdiction Entity structure, control disclosures, relevant jurisdictions and obligations affecting service or supply Reveals influence and continuity exposure; assess under applicable law and policy. NIST SP 1326

Do not collapse the results into a single number unless your governance process requires it. A high technical score cannot compensate for an unknown ownership issue, an unmeasurable update path or no viable way to stop using the platform. Set non-negotiable gates for safety, identity, update integrity, incident notification and continuity; use weighted scoring only among candidates that pass those gates.

7. Convert gaps into contract and operating controls

NIST SP 800-161 Rev. 1 Update 1, published November 1, 2024, explains how to embed cybersecurity supply-chain risk management into organizational plans and assessments: NIST SP 800-161 Rev. 1 Update 1. Adapt that approach to the robot’s risk and obtain legal review of the final terms.

Contract terms to consider

  • Disclosure of critical suppliers, material component changes, ownership or control changes and relevant incidents.
  • Minimum support period, vulnerability-notification deadlines, patch targets, rollback duties and emergency contact paths.
  • Evidence and audit rights proportionate to risk, including access to configuration records and independent-assessment summaries.
  • Requirements for signed software, controlled remote access, identity management, logging and secure deletion.
  • Continuity obligations covering spares, alternate sourcing, disaster recovery and end-of-life notice.
  • Data location, permitted subprocessors, export and deletion assistance, and cooperation during incident response.
  • Remediation deadlines, service credits or other remedies, and an orderly exit plan if a material gap is not fixed.

Operating controls after purchase

  • Maintain an asset and component inventory tied to each robot serial number.
  • Place robots and management services in segmented networks; restrict outbound connections and administrative paths.
  • Use named accounts, least privilege, multi-factor authentication where supported and time-limited vendor access.
  • Approve updates through a test-and-rollback process and retain signed version and configuration records.
  • Monitor safety events, unusual commands, failed authentication, sensor anomalies and unexpected communications.
  • Exercise manual fallback, safe-stop, incident notification and supplier-escalation procedures.
  • Reassess the platform at ownership changes, major releases, new cloud dependencies, serious vulnerabilities and material component substitutions.

8. Interpret humanoid-security ratings correctly

The 2025 preprint SoK: Cybersecurity Assessment of Humanoid Ecosystem reports a risk-weighted assessment using its own method for Pepper, G1 EDU and Digit. It gives scores of 39.9%, 48.9% and 79.5%, respectively. Those figures are outputs of the authors’ stated assessment method—not certifications, current security guarantees, procurement rankings or independently established measures of platform security. The work is a preprint, so its assumptions, data and generalizability require careful review.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

You can still use the paper productively: use its seven-layer model to check whether a vendor has omitted a trust boundary, and use its catalog of 39 attacks and 35 defenses to prompt questions about sensing, middleware, autonomy, applications and social interfaces. Do not use the percentages to select a platform without examining the underlying scope, configuration, date and evidence.

Common assessment failures and what to do instead

Accepting a polished demonstration as proof

A controlled demo shows selected behavior under selected conditions. Require configuration manifests, failure-mode tests, update records and evidence that the demonstrated unit matches the production configuration.

Reviewing only the robot body

Cloud dashboards, remote support, mobile applications and update servers may be more consequential than a visible component. Include every service that can read data, change software or issue commands.

Asking for a supplier list once

Lists age quickly. Require change notifications and repeat verification after repairs, updates and substitutions.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Scoring an unknown as low risk

Unknown is a decision condition, not a favorable score. Escalate it, restrict deployment, require compensating controls or reject the candidate.

Writing vague support promises

“Long-term support” has no operational meaning without a duration, response target, update method, spare-part commitment and end-of-life notice period.

Ignoring exit costs

Before deployment, test data export, credential revocation, replacement integration and safe disposal. A platform that cannot be cleanly removed creates leverage for the supplier and operational risk for you.

A procurement decision gate

Approve a platform only when the evidence and controls match the deployment profile. The decision record should identify:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  1. The intended tasks, environment, human proximity, connectivity, data and failure consequences.
  2. Critical suppliers, components, software, cloud services and known single-source dependencies.
  3. Evidence status for ownership, provenance, tier visibility, integrity, cybersecurity and resilience.
  4. Acceptance and in-service verification steps, including what is not measurable.
  5. Support, repair, update, incident and end-of-life commitments in the contract.
  6. Residual gaps, compensating controls, accountable owners and review dates.
  7. The trigger and funded plan for remediation, replacement or exit.

No market-wide humanoid supply-chain failure rate or component-concentration statistic has been established here. Treat each candidate’s evidence and your deployment consequences as the basis for a decision, rather than implying that an industry-wide probability is known.
